Migrating an AI application between model providers can change far more than its endpoint or model name. The API contract, prompts, tool behavior, structured outputs, streaming, safety handling, data terms, performance, and cost may all differ. A successful API response is not evidence that the application still completes the same work correctly.
The safest approach is to inventory provider-specific dependencies, establish a representative baseline, verify the target model’s current contract and terms, then migrate and evaluate a small slice before routing production traffic to it.
What can change in a provider migration?
The changes depend on how much of the application relies on provider-specific features. A simple text-generation call may need only request and response updates; a conversational agent that uses tools, retrieval, streaming, or provider-managed state can require changes across the full application.
- Integration: SDKs, endpoints, model identifiers, request fields, response formats, error handling, retries, and rate limits.
- Model behavior: Prompt interpretation, tokenization, context and output limits, modality support, and quality on the tasks the application actually performs.
- Application workflow: Tool definitions and selection, structured-output handling, streaming parsers, retrieval, and conversation or agent state.
- Safety and governance: Refusal signals, safety filters, retention, residency, external processing, and contractual controls.
- Operations and economics: Latency, throughput, observability, fallback behavior, token usage, and cost per successful task.
“OpenAI-compatible” interfaces can reduce request-code changes, but they do not establish that prompts, tools, safety behavior, outputs, or operational limits are interchangeable. Validate those parts against the target route and model.

How to migrate without losing behavior
1. Inventory what the application depends on
Record the current model IDs and endpoints, SDKs, prompt templates, parameters, context and output assumptions, structured-output schemas, tool definitions and selection rules, streaming events, embeddings, retrieval dependencies, safety checks, refusal handling, retries, rate limits, and provider-managed state. Mark any provider-native feature that may not have a direct equivalent.
For a conversational or agent application, preserve baseline examples that include the initial state, user input, expected tool actions, final application state, and user-facing response. Keep authorization, business rules, confirmation requirements, and durable task records in explicit application logic where feasible, rather than making them dependent on a model’s transient state.
2. Check the target’s current contract
Compare the exact API route and SDK support, model identifiers, message and role formats, response blocks or items, streaming events, structured-output features, tool schemas and tool-choice controls, context and output ceilings, tokenization, embedding support, batch behavior, safety and refusal signals, and error and rate-limit conventions. Check platform availability as well: a model offered through a cloud marketplace may have different deployment and account controls from the provider’s direct API.

Migration documentation illustrates why model-specific checking matters. Google’s Gemini migration guide describes SDK and code upgrades, changed content-filter defaults, and limited support for a sampling parameter in newer Gemini models. Anthropic’s migration guide documents particular tool-choice values that return a 400 error for its named target models, as well as reasoning-state, refusal, and retention considerations. These are examples for the models and routes discussed in those guides, not rules for every model from either provider.

Run the same representative workload on the current and target implementations. Include ordinary requests and edge cases: ambiguous or malformed input, long context, refusals, multilingual or multimodal inputs where applicable, and workflows that invoke tools. Define acceptance criteria before comparing results. Record output quality and task success, schema validity, tool correctness and safety, application state changes, latency, errors, token use, and estimated cost.
For retrieval-augmented generation (RAG), tools, complex agents, or prompt chains, make sure the evaluation can assess each component independently, not just the final answer. Google’s Gemini migration guidance calls out this need; critical real-time systems may also require online evaluation. Regression tests can verify code behavior, but passing them alone does not establish response quality. OpenAI’s API deployment checklist puts the sequence plainly: “Run representative evals before changing prompts or adding new capabilities.”

4. Review data handling and governance
Before sending real application data to a target provider or an external evaluation endpoint, check the terms that apply to the exact model and route: retention, residency, access controls, external processing, safety commitments, and any eligibility constraints in your contract.
For example, OpenAI’s external model evaluation documentation says that external calls pass data to third parties under different terms and weaker safety guarantees than OpenAI models. Anthropic’s migration guide describes a 30-day retention requirement for the specific models it covers and restrictions related to zero-data-retention arrangements. Treat these as route- and model-specific terms, and verify current contractual documentation before use.

5. Re-estimate cost and operational capacity
Compare current pricing for the exact model, modality, tokenization, caching, and service route. Use cost per successful task alongside task success, latency, and token usage: more output or reasoning, retries, or lower success rates can outweigh a lower nominal token rate. Include rate limits, provisioned capacity or throughput, p95 latency, error rates, and fallback behavior in the operational plan.

Pricing varies by model and modality, as Google notes in its Gemini migration guide. Anthropic’s guide, accessed in October 2026, lists Claude Fable 5.1 at $10 USD per million input tokens and $50 USD per million output tokens. That is a listed price for that named model, not a provider-wide comparison or durable benchmark; check the live pricing and route before budgeting.
6. Roll out with observability and a rollback path
Use a feature flag or controlled routing to introduce the target. Where appropriate, compare shadow or canary traffic, monitor task-level outcomes as well as errors, and retain a rollback path until the target meets the acceptance criteria. Keep enough logs to diagnose model, prompt, tool, and application behavior while complying with privacy policy.
If a gateway or multi-provider layer is part of the design, explicitly assign ownership for retries, fallback rules, spend controls, and usage records. A gateway can centralize routing and operational policies, but it does not remove the need to validate provider-specific behavior, and its own limits and failure modes require review.

How to compare candidate providers
Compare each candidate against the same workload and requirements rather than relying on a generic provider ranking.
| Dimension | What to compare |
|---|---|
| Application fit | Quality and task completion on representative cases; modality and context support; structured output and tool behavior. |
| Engineering change | SDK and API changes; feature parity; state, streaming, error handling, and migration effort. |
| Safety and governance | Refusal behavior, safety filters, retention, residency, third-party processing, and contractual controls. |
| Operations | Latency, availability, quotas, throughput, observability, retries, fallback support, and rollback. |
| Economics | Cost per successful task, including tokens, modalities, caching, retries, and any platform or gateway fees. |
| Exit options | Dependence on provider-specific prompts, SDKs, state, fine-tuning, and tools; whether a thin adapter is worth its maintenance cost. |
What an abstraction layer can and cannot do
A thin adapter or gateway can reduce coupling by centralizing routing and some operational policies. It can make it easier to change endpoints or standardize parts of request handling. It cannot make models behave identically, ensure feature parity, or remove differences in safety, data terms, tool use, and cost. The more the application relies on provider-specific prompts, state, fine-tuning, or tools, the more provider-specific validation remains necessary.
