Manufacturing CPQ (configure, price, quote) software turns complex product rules into a guided selling and engineering workflow. It lets a salesperson, distributor, or customer choose only compatible options, calculates a controlled price, obtains approvals for exceptions, and produces a quote. When connected to CRM, ERP, PLM, CAD, or ecommerce systems, the accepted configuration can continue into ordering, bills of material (BOMs), drawings, and production documents.
Unlike a basic product configurator, manufacturing CPQ must represent engineering constraints, dependencies, custom dimensions, costs, margins, and downstream manufacturing data. That is why it is especially relevant to configure-to-order (CTO), engineer-to-order (ETO), and multi-channel industrial businesses.
What manufacturing CPQ software does
Manufacturing CPQ combines three jobs in one controlled process:
- Configure: guide the user through valid product choices and prevent combinations that cannot be built, sold, or delivered.
- Price: apply list prices, option premiums, customer or dealer prices, currency rules, volume breaks, discounts, markups, costs, and margin policies.
- Quote: produce a customer-ready proposal containing the selected product, commercial terms, prices, and supporting documents.
Salesforce describes CPQ as software for configuring products, applying pricing rules, managing discounts and approvals, and generating accurate quotes. Oracle positions CPQ across the opportunity-to-quote-to-order process, including product selection, configuration, pricing, quoting, ordering, and approvals. In manufacturing, those functions are extended with engineering logic and production handoff.

The practical result is a single source of rules instead of salespeople maintaining personal spreadsheets, price lists, and engineering workarounds. Centralized rules make decisions repeatable and provide process control; they do not, by themselves, guarantee a particular percentage reduction in errors or a specific return on investment.
How a manufacturing CPQ workflow works
The exact screens differ by implementation, but a complete workflow normally follows these stages.
1. Load the customer and opportunity context
A quote starts with an account, opportunity, channel partner, web session, or other customer context. The system can import account and opportunity information when a new quote is created, as documented in Oracle’s CPQ workflow. That context can determine the applicable price book, currency, territory, contract terms, tax treatment, credit policies, and approval thresholds.
Starting with customer data prevents a generic catalog price from being used when a distributor agreement, negotiated contract, or regional currency should apply. It also associates the eventual quote and order with the correct CRM record.
2. Guide the product configuration
The user chooses a base product, answers guided questions, and selects options. A rules or constraints engine evaluates every choice as it is made. It can hide incompatible options, require dependent components, set default values, enforce ranges, and reject combinations that cannot be manufactured or sold.
For a pump, for example, selecting a corrosive fluid could require a particular material and exclude an incompatible seal. Choosing a voltage could limit motor choices. A large enclosure might require a different frame, shipping method, or safety component. These dependencies are product knowledge expressed as executable rules rather than tribal knowledge.

Tacton is an example of a constraints-based approach for complex manufacturing products. Epicor describes centralized product and pricing rules, no-code rule blocks, and visual 2D, 3D, and augmented-reality configuration. Visual feedback is useful when equipment geometry, clearances, finishes, or modular assemblies are difficult to understand from a text list.

After each change, the pricing engine recalculates the quote. Depending on the model, it can combine:
- Base-product and option prices
- Customer, dealer, contract, or regional price books
- Currency conversion and regional pricing
- Quantity or volume breaks
- One-time engineering or setup charges
- Discounts, markups, freight, and surcharges
- Configured cost and target-margin rules
Salesforce documents recalculation from product and price rules plus quote-level discounts or markups. A manufacturing implementation should also expose enough cost and margin detail for an authorized seller to understand why a price changed, while restricting sensitive cost data from customers and unauthorized channels.
4. Route exceptions for approval
Not every quote needs human review. The system can release configurations within policy and route exceptions such as an excessive discount, margin below a threshold, unusual payment terms, nonstandard materials, or a new engineering combination to the appropriate approver.
Approval rules should identify who must act, what evidence they need, and what happens when a quote is rejected or expires. Keeping the approval record with the quote provides an audit trail and avoids informal email approvals that are difficult to find later.
5. Generate the customer quote
CPQ assembles a proposal from the approved configuration and commercial data. A professional document may include line-item descriptions, quantities, prices, validity dates, terms, images, option explanations, and technical attachments. Oracle documents proposal documents and multiple quote versions. Epicor documents branded Word or PDF quotes with product images, BOMs, and pricing breakdowns.

Versioning matters when a customer requests several revisions. Each version should preserve its configuration, price, approvals, and date so that a salesperson can identify exactly which offer was accepted.
6. Hand the accepted configuration to downstream systems
When the customer accepts, CPQ can synchronize the result with CRM, ERP, commerce, PLM, CAD, and manufacturing systems. Oracle describes quote-to-order and commerce flows. Epicor documents REST and native integrations, CAD generation, BOMs, and production documents.
The handoff should transfer an unambiguous configuration identifier, quantities, revisions, prices, customer data, and required technical files. Without controlled versioning, an ERP order can differ from the configuration that the customer approved.
What makes manufacturing CPQ different from sales CPQ
A sales-oriented CPQ can handle catalog items, bundles, discounts, and approvals. Manufacturing CPQ must additionally understand how a product is engineered and built.

Salesforce CPQ is a CRM-centered example with quote-line calculation and approvals. Oracle CPQ emphasizes enterprise quote-to-order and commerce integration. These descriptions indicate areas of emphasis, not a universal ranking; fit depends on the product model, integrations, governance, and implementation team.
Can manufacturing CPQ generate a bill of materials?
It can, but “CPQ generates a BOM” is not a capability to assume from the acronym alone. The answer depends on the product model, the CPQ edition, and its integration with engineering and manufacturing systems.

When a BOM can be generated
For a configure-to-order product with defined modules, rules can map each valid selection to components, quantities, variants, and assembly relationships. The accepted configuration can then produce a sales or manufacturing BOM and pass it to ERP or a production system. When engineering review is still required
Engineer-to-order work may create new geometry, stress calculations, drawings, routings, or certifications that cannot be safely inferred from sales choices alone. CPQ can capture requirements, select a known design template, and trigger CAD generation or engineering tasks, but an engineer may still need to validate the result before release.
Ask vendors and implementation teams whether “BOM” means a quotation-level parts list, an engineering BOM, a manufacturing BOM, or a fully released ERP structure. Also confirm revision control, effectivity dates, phantom assemblies, alternates, scrap factors, routings, and the system that owns each record.
Manufacturing CPQ versus ERP
CPQ and ERP overlap around products, prices, customers, and orders, but they solve different problems. CPQ optimizes the front end of a complex sale; ERP controls enterprise execution after the sale.

Replacing ERP with CPQ would leave production, inventory, and financial processes incomplete. Adding CPQ alongside ERP can reduce manual re-entry and prevent sales from promising configurations that operations cannot execute. The integration contract should specify which system owns prices, revisions, BOMs, inventory availability, tax, and order status.

How to choose CPQ for engineer-to-order products
“Best” is not a universal product label. The right system is the one that represents your engineering rules accurately, produces the required commercial and manufacturing outputs, and can be maintained as products change.

Evaluate configuration depth
- Can the engine express constraints, conditional requirements, exclusions, numeric ranges, formulas, and cross-component dependencies?
- Can it handle variable dimensions, materials, ratings, tolerances, and customer-specific requirements?
- Can engineering approve or version rules without waiting for a full software release?
Evaluate commercial governance
- Can it calculate customer, channel, regional, currency, quantity, and contract pricing?
- Can it protect margin with cost floors, discount limits, and approval thresholds?
- Are quote versions, approvals, expiry dates, and audit history retained?
Evaluate engineering and production handoff
- Can it create or trigger CAD, BOM, drawings, specifications, and shop-floor documents?
- Which outputs are immediately production-ready, and which require engineering validation?
- How are revisions, effectivity dates, alternates, and engineering changes synchronized with PLM and ERP?
Evaluate user and channel experience
- Can internal sellers, distributors, and customers use the same governed rules with different permissions?
- Does visual 2D, 3D, AR, or virtual-showroom support materially improve the product-selection process?
- Can the system operate through web, ecommerce, CRM, and dealer channels without duplicating logic?
Evaluate integration and administration
- Are REST APIs or native connectors available for CRM, ERP, PLM, CAD, and commerce?
- Can administrators change rules, prices, documents, and approvals without custom code?
- Are performance, security, data residency, support, and implementation responsibilities documented for your region and edition?
Implementation steps that reduce risk
- Map the current quote process. Record every input, spreadsheet, approval, engineering check, document, and downstream re-entry point.
- Choose a representative product family. Select one with meaningful options and dependencies, but a manageable scope; do not begin with every product and exception.
- Clean the source data. Reconcile product identifiers, option names, units, prices, costs, currencies, revisions, BOM structures, and ownership across systems.
- Model rules before building screens. Write compatibility, dependency, formula, and approval rules in testable language, then identify unresolved engineering decisions.
- Define system ownership. Decide which platform owns configuration rules, prices, costs, BOMs, CAD revisions, inventory, taxes, and order status.
- Build document and integration tests. Test valid, invalid, boundary, discounted, multi-currency, revised, and rejected configurations, including the exact data sent to ERP and CAD.
- Pilot with real users. Include sales, applications engineering, operations, finance, and at least one channel partner if indirect selling matters.
- Govern ongoing changes. Assign owners for rule, price, document, and integration changes; require versioning, approvals, release notes, and regression testing.
Common failure modes and fixes
Rules are copied from spreadsheets without resolving contradictions
Spreadsheets often contain hidden assumptions, obsolete options, and customer-specific exceptions. Hold a product-rule workshop, identify the authoritative engineering source, and test contradictory combinations before migration.
Every exception becomes a custom override
Uncontrolled overrides undermine the purpose of CPQ and make pricing unpredictable. Classify exceptions, define approval thresholds, and decide which recurring exceptions deserve formal product rules.
The quote looks correct but the order is wrong
This usually indicates an incomplete integration mapping or ambiguous revision ownership. Compare the approved quote, configuration identifier, BOM, CAD revision, and ERP order in an end-to-end test, then prevent release when required technical data is missing.

Images and 3D views are valuable only when they reflect the selected options and constraints. Connect visual states to the same governed configuration data used for pricing and engineering outputs.
Administrators cannot maintain the model
If every price or rule change requires a developer, the implementation will age quickly. Verify no-code or low-code administration capabilities, role permissions, sandbox testing, import tools, and deployment controls before committing to a platform.
What benefits can be measured
Useful measures connect directly to the workflow: quote creation time, percentage of quotes requiring rework, invalid configurations blocked before order entry, approval cycle time, margin leakage, quote-to-order conversion, engineering hours per order, and the rate of order corrections caused by configuration errors.
Salesforce published a 2026 statement that quote creation is the top non-customer-facing sales task and consumes 17% of sales time, citing Salesforce research. Treat that figure as a Salesforce-published statistic, not an independently audited, industry-wide manufacturing benchmark. The official sources cited for manufacturing CPQ do not establish a universal ROI or error-reduction percentage.

When CPQ is not the right first investment
CPQ may be premature if products have few options, prices rarely change, quotes are already accurate, or the organization lacks an authoritative product and pricing model. In those cases, cleaning master data, standardizing product codes, or improving ERP and CRM processes may deliver more value first.
CPQ becomes more compelling when invalid combinations, manual engineering checks, discount leakage, slow approvals, repeated quote revisions, channel inconsistency, or order-entry errors are materially limiting growth. The business case should compare the cost of implementation and rule maintenance with the measurable cost of those failures.
