A polished AI demo proves only that one result occurred under selected conditions. It does not establish accuracy, reliability, safety, cost, or readiness for production. To evaluate a claim, rewrite it as a measurable proposition, identify the exact system and test conditions, reproduce it on representative held-out data, compare it with a disclosed baseline, and require evidence of monitoring, human review, privacy controls, and rollback. Classify the result as supported, partly supported, unsupported, or not testable—and limit the conclusion to the population, version, date, and conditions actually evaluated.

Why a successful demo is not deployment evidence

Marketing demonstrations are optimized to show capability. A presenter may select an easy input, retry until the output is good, correct the result manually, omit latency and cost, or use a private configuration that customers will not receive. A recording therefore establishes that an observed run happened; it does not show how often the system succeeds, what happens on ambiguous cases, or whether the workflow can be operated safely at scale.

Deployability requires repeatable evidence and operational controls. The relevant questions are different from “Can the model produce this answer?” They include:

  • How does it perform on the real population of inputs, including long-tail and adversarial cases?
  • What is the error rate, escalation rate, latency, and cost under normal load?
  • Which model, product tier, prompt, retrieval source, tools, language, geography, and release were evaluated?
  • When the system fails, is a person alerted, can the action be reversed, and can the system be stopped?
  • How are data retention, privacy, security, updates, monitoring, and incidents handled?

Use the demo as a lead for investigation, not as a performance guarantee.

Turn the marketing sentence into a falsifiable claim

Start by copying the exact wording of the advertisement, sales deck, or demonstration caption. Preserve qualifiers such as “up to,” “can,” “typically,” and “powered by AI”; they often change what is actually being promised. Then rewrite the statement so that a test could prove it wrong.

Example: “automates customer support”

This phrase does not identify a task, population, or success threshold. A testable version might be: “For English-language billing and password-reset requests arriving through web chat in the United States, the system resolves at least 85% without human intervention, gives a correct answer on at least 95% of sampled conversations, escalates safety-sensitive cases within 30 seconds, and keeps median response time below five seconds during the stated peak load.”

The rewrite exposes decisions the slogan hides: which intents count, which language and channel are included, what “resolved” means, how accuracy is judged, what denominator is used, and what happens when confidence is low.

Questions every claim should answer

  • Task: What exact action or output is measured?
  • Population: Which users, languages, geographies, channels, and time period are included?
  • Success: What metric and threshold define a correct or useful result?
  • Denominator: Is the percentage calculated over all inputs, only attempted cases, or only cases that passed a filter?
  • Conditions: What model version, tools, prompts, retrieval sources, hardware, and load were used?
  • Time: When was the test run, and can the same configuration still be purchased?

If the seller cannot supply these terms, the statement is not yet decision-grade evidence.

Record exactly what was demonstrated

Create an evidence record while watching the demo or pilot. A feature can change between a sales presentation and deployment, so capture identifiers rather than relying on a product name alone.

Record What to capture Why it matters
Product and edition Exact product name, tier, region, enabled features, and contract date Different plans can use different models, limits, or controls.
Model and release Model or engine identifier, version, release date, and update policy A benchmark may refer to an earlier or different model.
Interface and workflow Application, API, plug-ins, retrieval sources, tools, and downstream systems Manual steps or hidden integrations can be doing part of the work.
Input and prompt Exact prompt, files, formatting, language, context window, and policy settings Small changes can materially alter output quality.
People and geography User role, operator expertise, country, language, and permissions Results may not transfer to your staff or jurisdiction.
Operating conditions Hardware, concurrency, network, load, latency measurement, and retries A single low-load run says little about production behavior.
Intervention Edits, reruns, hidden moderation, manual cleanup, and rejected examples Unreported human work can make automation appear more capable.

Save the recording, transcript, prompts, outputs, timestamps, error messages, and configuration. Treat these artifacts as evidence of the conditions—not as proof that the advertised result generalizes.

Use a verification ladder before approving a proof of concept

1. Define the claim and acceptance criteria

Write a short test plan before viewing results. Specify the intended users, in-scope and out-of-scope tasks, minimum quality, maximum latency and cost, allowable escalation rate, and safety conditions. Include a rule for what counts as a harmful or unacceptable error; an average score can conceal a small number of severe failures.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

2. Identify the evaluated system

Ask the vendor to identify the model or version, product tier, release date, prompt and policy version, retrieval corpus, connected tools, hardware or cloud dependencies, and rate limits. Record whether the system can update automatically. A result that cannot be tied to a reproducible configuration cannot support a procurement decision.

3. Reproduce the path on held-out data

Build a test set that was not used to tune the demonstration. Sample real inputs according to expected production volume, then add ambiguous, adversarial, malformed, long, rare, and policy-sensitive cases. Freeze the set and version it so later runs remain comparable. Save every prompt, output, timestamp, tool call, retry, refusal, and error.

Do not let the vendor select only successful examples. If the vendor must operate the test, require a pre-registered sampling method and an export of all attempted cases, not a gallery of highlights.

4. Demand a baseline and a denominator

Compare the AI workflow with the current human or non-AI process under like-for-like conditions. Report the sample definition, metric formula, denominator, exclusions, and variability. “92% accurate” is uninterpretable without knowing whether that means 92 of 100 randomly selected cases, 92 of 100 cases that passed a confidence filter, or a different subset entirely.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

For productivity claims, measure the complete process: setup, review, correction, escalation, integration, and downtime. A faster first draft may increase total handling time if reviewers must repair frequent errors.

5. Seek independent evaluation

Prefer tests performed by an external or independently governed evaluator using disclosed methods. The National Institute of Standards and Technology (NIST) AI Resource Center treats testing, evaluation, verification, and validation (TEVV) as operational activities rather than marketing statements. U.S. procurement guidance likewise identifies independent evaluation of vendor effectiveness and risk-mitigation claims as a useful practice.

Independence does not guarantee a favorable result; it makes the method, sampling, and limitations easier to scrutinize. Ask whether the evaluator had access to all failures and whether the tested configuration matches the one you will buy.

6. Inspect limits and failure modes

Require a written list of known failure cases and out-of-scope uses. Request performance by language, subgroup, document type, or intent where those differences affect risk. Ask about hallucinations, prompt injection, data leakage, unsafe recommendations, refusal behavior, rate limits, queueing, peak-load latency, and cost overruns.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Require the vendor to demonstrate a failure, not merely describe one. Observe what the user sees, whether the system escalates, what is logged, and how an operator corrects the record.

7. Check deployment controls

Organize operational questions with NIST’s AI Risk Management Framework functions: Govern, Map, Measure, and Manage. The framework’s first version was released January 26, 2023, and its complete Playbook was published March 30, 2023. NIST describes trustworthiness as a lifecycle concern from pre-design through deployment, use, testing, and evaluation.

  • Govern: Name the accountable owner, approvers, user roles, training, contracts, audit rights, and incident authority.
  • Map: Document intended use, affected people, legal and business context, data flows, foreseeable misuse, and consequences of error.
  • Measure: Define quality, fairness, security, privacy, latency, cost, and reliability metrics; set thresholds and monitoring frequency.
  • Manage: Establish alerts, human review, corrective action, update approval, communication to users, and a tested stop or rollback procedure.

8. Write a bounded conclusion

End the evaluation with one of four labels:

Label Use it when Required wording
Supported The claim met its pre-set criteria on representative data and the configuration is identified. State the population, conditions, metric, date, and remaining limits.
Partly supported Evidence supports a narrower task, population, or threshold than the advertisement implies. State the supported slice and explicitly exclude the broader claim.
Unsupported The test failed the criterion or the evidence contradicts the claim. Describe the failed metric and material failure modes.
Not testable Essential data, configuration, denominator, or access was withheld. Identify the missing evidence; do not infer performance.

Always attach the version, geography, language, workflow, date, and operating conditions to the label. Do not generalize beyond them.

How to evaluate accuracy, productivity, and comparison claims

Accuracy and quality

Define what “correct” means before scoring. For a classification task, publish the class definitions and confusion matrix where relevant. For generated text, use a rubric with independent raters, measure agreement, and report unacceptable-error rates separately from average quality. Include abstentions and refusals in the denominator unless there is a documented reason to exclude them.

What’s actually slowing this PC down?

Pick the symptom - the matching free tool is one click away.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Productivity and time savings

Measure end-to-end cycle time and labor, including verification, rework, escalation, waiting, licensing, integration, and supervision. Record the workload and peak concurrency. “Up to” savings may describe a best case rather than a typical or guaranteed outcome; require a distribution or percentile, not only the fastest observation.

Comparisons with humans or other products

Use identical task definitions, model or version disclosure, test population, baseline, metric, denominator, and test period. “Better than humans” is not meaningful if people received different instructions, had access to different tools, or were measured on a harder sample. A product with a lower headline score may be safer to deploy when its evidence is independent, representative, reproducible, and paired with stronger controls.

Cost and latency

Specify whether cost includes model calls, retrieval, storage, integration, human review, failed runs, and support. Report median and tail latency under stated load, not one favorable response time. Include retry behavior: automatic retries can improve apparent success while increasing spend and delay.

Red flags that should pause a purchase or launch

  • A single polished success story is presented as typical performance.
  • “Up to,” “can,” or “powered by AI” appears without a measurable denominator or threshold.
  • An accuracy or productivity percentage omits sample definition, baseline, metric, uncertainty, or test conditions.
  • The benchmark uses a different model, version, language, workflow, or user population from the advertised product.
  • Human intervention, retries, manual cleanup, filtering, or post-processing is not disclosed.
  • There is no documentation for privacy, security, data retention, model updates, monitoring, or incident response.
  • A comparative claim such as “10x faster” or “better than humans” lacks a controlled, like-for-like comparison.
  • The vendor cannot provide known failure cases, escalation rules, rate limits, or a rollback plan.

One red flag may justify clarification; several together mean the claim is not deployment-ready.

What advertising rules imply for AI claims

Federal Trade Commission advertising guidance requires claims about software and applications to be truthful, non-deceptive, and supported by evidence. Its AI-specific guidance asks whether an advertiser is exaggerating capabilities, claiming performance beyond current AI capability, or lacking scientific support for performance and comparative claims. The FTC’s practical question is direct: “Are you exaggerating what your AI product can do?”

Those standards apply to express statements and to implications created by images, demonstrations, testimonials, labels, and omissions. A disclaimer does not automatically cure a prominent impression that the system works reliably for everyone. Preserve the complete context of a claim, including footnotes and qualification language, when evaluating it.

The 2025 Workado enforcement example

In a 2025 enforcement release, the FTC alleged that an AI-content-detector product’s advertised “98 percent” accuracy claim was false, misleading, or unsubstantiated and that the product performed no better than a coin toss. The agency said, “Misleading claims about AI undermine competition by making it harder for legitimate providers of AI-related products to reach consumers.” The lesson is methodological: a precise number can still mislead when the test population, method, or product configuration cannot support the advertised generalization.

Build a deployment-ready proof-of-concept package

A proof of concept should answer a bounded operational question, not serve as an extended demo. Require these deliverables before approval:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Claim register: Exact marketing and requirement statements, each rewritten with task, population, metric, threshold, and date.
  2. Configuration record: Product tier, model and version, prompts, policies, retrieval sources, tools, integrations, permissions, and update behavior.
  3. Test protocol: Sampling method, held-out data, edge cases, scoring rubric, baseline, reviewers, exclusion rules, and statistical treatment.
  4. Complete results: All attempted cases, outputs, retries, failures, refusals, escalations, latency, cost, and subgroup or language breakdowns.
  5. Risk assessment: Privacy, security, safety, fairness, legal, and business impacts; foreseeable misuse and out-of-scope decisions.
  6. Operating plan: Human-review points, user training, access controls, logging, retention, monitoring dashboards, alert thresholds, and incident ownership.
  7. Change and rollback plan: Version approval, regression testing, update notices, kill switch or disablement steps, data recovery, and communication to affected users.
  8. Decision memo: Supported, partly supported, unsupported, or not testable; scope, evidence date, residual risks, and explicit launch conditions.

Do not move from a successful pilot to broad release until the same controls work under realistic load and the owner has demonstrated how to stop or reverse an unsafe outcome.

A compact checklist for reviewing any AI claim

  • What exactly is promised, and can the statement be falsified?
  • Which product, model, version, tier, prompt, tools, and release date were used?
  • Does the test population match the intended users, languages, geography, and workflow?
  • Was the data held out from tuning and does it include ambiguous and adversarial cases?
  • What is the baseline, denominator, metric definition, uncertainty, and failure severity?
  • Were retries, filtering, manual edits, human review, and post-processing disclosed?
  • What are latency, peak-load behavior, total cost, rate limits, and integration effort?
  • How are privacy, security, retention, updates, monitoring, incidents, and rollback handled?
  • Is there independent or externally reviewable evidence?
  • What narrow conclusion is justified by the date and conditions actually tested?

Bottom line: evidence must travel with the claim

A demo is an observation, not a reliability statistic. Treat every AI marketing statement as a hypothesis; identify the exact system, reproduce it on representative held-out data, compare it with a disclosed baseline, inspect failures and operating costs, and require lifecycle controls based on Govern, Map, Measure, and Manage. Approve only the claim the evidence supports, in the conditions it actually tested. If the denominator, configuration, limitations, or rollback path is missing, the responsible conclusion is not “probably good enough”—it is that the claim is not yet ready for deployment.
