Evaluate AI spending as an investment thesis, not as a headline number. First identify which costs are actually AI-related and where they appear: property and equipment, research and development, cost of revenue, leases, debt, and contractual commitments. Then test whether spending is translating into demand, revenue, margins, cash flow, customer retention, or measurable efficiency on a timeline the balance sheet can support. A large capex figure may include non-AI infrastructure, while a modest figure may omit leases and operating costs. Management forecasts and customer commitments can inform your model, but only subsequent reported results show whether expected monetization occurred. The repeatable process below is designed for annual reports, quarterly filings, earnings materials, and shareholder letters.

What counts as AI spending in a company’s filings?

AI spending is the economic cost of building, operating, and financing AI capability. It rarely appears as one audited line called “AI spend.” The relevant burden can be distributed across capital expenditures, operating expenses, leases, and future commitments, and the same project can affect several periods.

Capital expenditures

Capital expenditures commonly include servers, GPUs or other compute equipment, networking, data-center land, buildings, construction in progress, and related property. These purchases usually appear in the cash-flow statement and property-and-equipment notes. A company-wide capex figure should not be labeled AI-only unless management attributes it that way.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Operating expenses

Research and development may include model training, cloud capacity used by engineers, AI infrastructure engineering, and product development. Cost of revenue can include serving, inference, energy, data-center operations, and third-party compute used to deliver an AI feature. These expenses reduce current-period earnings even when the related product is still being developed.

Leases, financing, and commitments

Data-center and equipment leases can create substantial payment obligations without appearing as the full purchase price in capex. Debt used to fund infrastructure adds interest and refinancing risk. Purchase commitments for equipment, power, cloud capacity, or construction can require cash later. Read the lease, debt, and commitments notes rather than treating cash capex as the complete exposure.

Why categories can overlap

A data-center project may be recorded as construction in progress, financed through a lease, and later depreciated while its electricity and operating staff flow through expenses. Do not add every disclosed figure mechanically. Define each category, period, and accounting treatment, then check whether one number already includes another.

How do I map AI spending in annual and quarterly filings?

Use a fixed reading sequence so that an attractive narrative does not cause you to skip hidden obligations or double-count costs.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Start with the cash-flow statement. Record purchases of property and equipment and compare them with the prior period. Note whether the amount is company-wide or specifically attributed to AI, cloud, or data-center expansion.
  2. Read the property-and-equipment note. Look for servers, networking, data centers, land, buildings, construction in progress, useful lives, and assets not yet placed in service. Construction in progress is cash already spent that may not yet produce revenue.
  3. Search management’s discussion and analysis. Terms such as “AI infrastructure,” “training,” “inference,” “cloud capacity,” “GPU,” “technical infrastructure,” and “serving” can reveal costs that are not separately presented on the face of the statements.
  4. Inspect research and development. Identify whether AI training, infrastructure engineering, or product work is included. Compare the total R&D change with the portion management attributes to AI-related activity.
  5. Inspect cost of revenue and gross-margin commentary. AI usage can raise serving, energy, and third-party compute costs even after a product begins generating revenue.
  6. Read leases, debt, and purchase commitments. Capture future data-center rent, equipment commitments, borrowing, interest, and cancellation or delivery terms.
  7. Create a category ledger. For every figure, record the period, accounting line, geographic or segment scope, whether it is cash or non-cash, and whether management explicitly links it to AI.

Microsoft: an example of a disclosed category, not an AI total

Microsoft’s FY2025 annual report says research and development includes AI training and other infrastructure costs. R&D was $32.488 billion in FY2025 versus $29.510 billion in FY2024, an increase of 10%. Microsoft attributed a $3.0 billion increase partly to cloud and AI engineering and Gaming. Those figures show how a company may disclose AI-related components inside a broader expense category; they do not establish that Microsoft spent $32.488 billion on AI.

Alphabet: capex, depreciation, and time to service

Alphabet’s Form 10-Q for the quarter ended June 30, 2026 describes technical-infrastructure investments including servers, network equipment, data-center land, and building construction. For the six months ended June 30, 2026, Alphabet reported $80.6 billion of capital expenditures and $13.6 billion of property-and-equipment depreciation. The filing explains that projects can take months to years before assets are ready for use, and depreciation begins when property and equipment are ready for their intended use. It also describes future lease payments for data-center arrangements. These are company-wide figures, not an isolated AI-spending total.

How can I tell whether AI spending is affordable?

Measure the investment against the company’s operating capacity, not against a competitor’s headline number. A growing business may support high spending; a company with weak cash generation may need debt, leases, or equity financing to fund the same plan.

  • Capex as a share of revenue: shows the scale of infrastructure investment relative to the business paying for it.
  • AI-related operating costs as a share of revenue: indicates whether training and serving expenses are growing faster than sales.
  • Revenue growth: tests whether demand is expanding, but does not by itself prove that incremental revenue covers incremental costs.
  • Gross margin: reveals whether compute, energy, and delivery costs are consuming the economics of AI products.
  • Operating margin: captures the combined effect of infrastructure, research, sales, and administration.
  • Operating cash flow: indicates whether recurring operations generate cash to fund the program.
  • Free cash flow: shows what remains after capital expenditures, although the precise definition must be kept consistent across companies.
  • Debt, leases, and commitments: expose obligations that can persist when demand slows or equipment utilization disappoints.

Read margin warnings as part of the return case

Microsoft’s FY2025 annual report warned that cloud and AI infrastructure investment may increase operating costs and reduce operating margins. It also described gross-margin pressure from AI infrastructure investment and rising product usage, partly offset by efficiency gains. This is why revenue growth alone cannot settle the return question: a product can grow while the cost of delivering it grows faster.

Check financing flexibility

Review cash balances, maturities, interest expense, lease payments, committed purchases, and access to debt or equity markets. Ask how much of the plan can be funded from recurring operating cash flow under a slower-demand scenario. A company that must continually refinance infrastructure has a different risk profile from one funding it from internally generated cash.

How long does AI infrastructure take to produce returns?

Infrastructure spending and monetization are separated by construction, installation, testing, customer onboarding, and utilization. Cash can leave the business well before an asset contributes revenue, while depreciation and financing costs continue after the asset is placed in service.

Follow the asset timeline

  1. Authorization: management approves a capacity plan and may sign equipment, power, construction, or lease commitments.
  2. Cash outlay: the company pays suppliers or construction contractors; the asset may remain in construction in progress.
  3. Readiness: servers and facilities become available for intended use.
  4. Depreciation and operating cost: depreciation starts when the asset is ready, while energy, staffing, maintenance, and financing costs continue.
  5. Utilization and monetization: customers use the capacity, revenue is recognized, and management can test margins and cash returns.

Do not annualize a single quarter’s capex without considering construction schedules, seasonality, delivery timing, and the company’s own guidance. Likewise, do not treat an asset that is still being built as evidence of current revenue capacity.

What evidence shows that customers will pay for AI?

Look for realized commercial behavior rather than enthusiasm alone. The strongest evidence is paid adoption followed by recognized revenue, retention, usage, pricing, and cash collection.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Paid customer adoption: customers are purchasing an identifiable product or capacity, not merely testing it.
  • Usage and retention: recurring use and renewals indicate that a feature solves a continuing problem.
  • Backlog and contractual commitments: signed obligations can support near-term demand, but inspect delivery dates, cancellation rights, concentration, and pricing.
  • Revenue and gross margin: recognized sales paired with improving or defensible margins are more informative than bookings alone.
  • Efficiency savings: documented reductions in labor, support, processing time, or other costs can be monetization even when customer revenue is unchanged.
  • Capacity utilization: infrastructure that remains idle can depress returns despite strong long-term projections.

Separate commitments from forecasts

Amazon CEO Andy Jassy’s 2025 shareholder letter said that much of expected 2026 AWS capex would be monetized in 2027–2028 and that a substantial portion had customer commitments. Those are management statements about outlook and commitments, not independently verified realized returns. The investment test is to revisit later reports for delivered capacity, recognized revenue, margins, utilization, and cash generation.

How should I compare AI spending between companies?

Comparison is valid only after you normalize scope, period, denominator, and accounting treatment. One issuer may disclose AI-specific capex; another may combine AI, search, cloud, and general infrastructure in one company-wide number.

Comparison axis Question to ask
Scope and classification Is the figure AI-only, a segment total, or company-wide infrastructure and R&D?
Period and denominator Are both figures for the same fiscal period and measured against comparable revenue?
Financial outcomes How are revenue, gross margin, operating margin, adoption, and efficiency changing alongside spending?
Cash and obligations What do operating cash flow, free cash flow, debt, leases, and purchase commitments show?
Asset deployment How much capacity is ready, under construction, depreciating, or potentially underutilized?
Timing How long is the stated interval between spending, customer use, and reported monetization?
Disclosure quality Does management explain assumptions, useful lives, demand, supply constraints, and downside risks?

Keep a separate “disclosed,” “calculated,” and “unknown” column in your notes. If a company does not identify an AI portion of capex, retain the company-wide figure with that limitation rather than assigning an unsupported percentage.

What do disclosure-quality concerns mean for investors?

The SEC Investor Advisory Committee’s recommendation on disclosure of artificial intelligence’s impact on operations says that “the lack of consistency in these disclosures can be problematic for investors seeking clear and comparable information.” That is a measurement problem, not proof that any particular issuer is overstating or understating returns.

The recommendation relays several external findings, each with a different population and method:

  • Deloitte and the USC Marshall School of Business reported in 2024 that 60% of S&P 500 companies viewed AI as a material risk. This measures risk perception, not investment return.
  • Boston Consulting Group reported in 2024 that 22% of companies had moved beyond proof of concept toward integrating AI into core business functions or creating new revenue lines. This measures organizational progress, not profitability.
  • MIT NANDA reported in 2025 that 95% of organizations in its cited study reported zero return from generative AI. Check the study’s scope and method before generalizing that result to every industry or investment.

Because these statistics describe different groups and outcomes, they should not be combined into a single success rate. Use them to frame uncertainty, then rely on the issuer’s own filings and subsequent results for a company-specific judgment.

What warning signs should make me reduce confidence in an AI thesis?

  • One headline number with no definition: the company does not say whether it includes capex, R&D, serving costs, leases, or commitments.
  • Capex growth without deployment evidence: spending rises while assets remain in construction or utilization is not disclosed.
  • Bookings without recognized revenue: commitments are announced but delivery, pricing, cancellation terms, or timing remain unclear.
  • Revenue growth with deteriorating unit economics: gross margin, operating margin, or free cash flow worsens as usage expands.
  • Repeatedly delayed monetization: the expected payoff moves from one period to the next without measurable progress.
  • Growing financing dependence: debt, leases, or equity issuance fund expansion while operating cash flow remains weak.
  • Concentration risk: a small number of customers, suppliers, cloud partners, or energy providers carry a large share of the plan.
  • Unexplained non-GAAP adjustments: adjusted results exclude recurring AI costs without a clear reconciliation to reported statements.
  • Conflicting disclosures: earnings commentary, segment data, and footnotes use different definitions or periods.

What is a repeatable filing checklist for AI investment analysis?

Use the following checklist for each issuer and update it after every quarterly or annual filing.

  1. Write a one-sentence definition of what you are counting as AI spending.
  2. Record capex from the cash-flow statement and identify the assets behind it.
  3. Separate property ready for use from construction in progress.
  4. Capture AI-related portions of R&D and cost of revenue without double-counting.
  5. List lease payments, debt funding, purchase commitments, and other contractual obligations.
  6. Calculate capex and operating-cost growth relative to revenue growth.
  7. Track gross margin, operating margin, operating cash flow, and free cash flow.
  8. Note depreciation, useful lives, impairment policy, and expected utilization.
  9. Identify paid adoption, usage, retention, pricing, backlog, and customer concentration.
  10. Label each demand statement as realized revenue, signed commitment, management estimate, or long-range forecast.
  11. Write down supply, power, construction, regulatory, and execution constraints disclosed by management.
  12. Set a review date tied to the promised monetization period and test the forecast against later filings.

How should I revisit the thesis after investing?

Build an evidence schedule before making a decision. For the next reporting period, specify which facts should change: assets placed in service, customer capacity delivered, recognized revenue, gross-margin performance, utilization, operating cash flow, and free cash flow. When the company gives a multi-year timetable, check progress at each interim report instead of waiting for the final target year.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Keep the original forecast beside the updated result. Record whether a miss came from demand, pricing, delivery delays, cost inflation, power availability, component supply, or accounting timing. A delay does not automatically invalidate the thesis, but it changes the time value of money and may increase financing or obsolescence risk.

What is the practical investment test?

An AI spending plan is credible when the company defines the exposure, can finance it without unacceptable balance-sheet strain, deploys assets on schedule, demonstrates paying demand, and converts that demand into durable revenue, margins, cash flow, or measurable savings. A large investment can still be rational if utilization and returns develop as promised; a smaller investment can be poor if costs are hidden and monetization never arrives. Treat management guidance and commitments as hypotheses, then let later reported operating evidence decide whether the thesis is strengthening or weakening.

Frequently Asked Questions

Should I annualize a company’s quarterly AI capex?

Not automatically. Construction schedules, equipment deliveries, seasonality, and fiscal-year timing can make one quarter unrepresentative, so compare several periods and use the company’s stated deployment schedule before projecting a full year.

What should I do when a company does not disclose an AI-spending total?

Keep a transparent range of identifiable categories and mark the undisclosed portion as an uncertainty in your model. Use changes in capex, R&D, margins, commitments, and cash flow as indirect evidence, but do not manufacture an AI percentage.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How can minority investors check whether customer commitments are reliable?

Read the terms for delivery dates, cancellation rights, minimum purchases, pricing, and customer concentration when disclosed. Then compare those commitments with recognized revenue and cash receipts in subsequent filings.

Can depreciation make an AI program look worse before it becomes profitable?

Yes. Depreciation begins when equipment is ready for use, while utilization may build gradually. Analyze the asset’s deployment and revenue ramp alongside depreciation rather than treating a single quarter’s margin change as the complete return result.
