Choose an email security gateway by proving that it can stop impersonation and business-email compromise (BEC), malware, malicious links and spoofing in your own mail flows. Require SPF, DKIM, DMARC, TLS and encryption interoperability; verify ARC behavior with Microsoft 365 or Google Workspace; and compare investigation, remediation, privacy, integrations, administration and total cost. Treat AI claims as hypotheses to test with representative attacks, not as proof supplied by a vendor percentage.

A gateway is one control layer, not a replacement for phishing-resistant multifactor authentication (MFA), secure identity configuration, endpoint protection or user reporting. The most reliable selection process inventories your environment, establishes authentication visibility, runs a controlled pilot, measures misses and false positives, then rolls out enforcement gradually.

What is an email security gateway, and why does AI change the buying decision?

An email security gateway is an organizational control layer that filters and inspects messages, applies policy, and can quarantine, rewrite, reject or remediate mail. It sits between senders and users (or alongside a cloud mail service) and evaluates identity, content, attachments, links and delivery context.

Artificial intelligence makes convincing social engineering cheaper and faster. Attackers can produce fluent messages in multiple languages, imitate an executive’s tone, vary wording rapidly and combine a familiar display name with a look-alike domain. Those messages may have no known malware signature, so reputation feeds alone are insufficient.

The Canadian Centre for Cyber Security’s Email security best practices (ITSM.60.002), effective August 12, 2025, calls for protective measures including “encryption, authentication, and secure gateways,” together with stronger employee awareness. NIST SP 800-177 Rev. 1 (2019) identifies SPF, DKIM, DMARC, TLS, S/MIME and certificate/key distribution as technologies that support trustworthy email.

Use the gateway as part of an identity and endpoint program. CISA’s Emergency Directive 24-02, issued April 11, 2024 after a compromise of Microsoft corporate email, urged strong passwords, MFA and a ban on sharing unprotected sensitive information through insecure channels. CISA’s #StopRansomware Guide also recommends phishing-resistant MFA, gateway filtering, external-email indicators and attachment filtering.

Which AI-driven threats should the gateway detect?

Require context-aware detection in addition to signature and reputation feeds. A useful proof of concept (POC) should exercise each threat below and record the verdict, user experience and recovery path.

Impersonation and BEC

  • Display-name spoofing of executives, finance staff and suppliers.
  • Look-alike, newly registered and typo-squatted domains.
  • Compromised internal accounts sending unusual requests.
  • Urgent payment, payroll, invoice or gift-card instructions.
  • Requests to switch from email to a different channel.
  • Fluent, multilingual or AI-generated wording that lacks obvious spelling errors.

Look for sender-recipient relationship analysis, domain-similarity scoring, language and intent signals, anomaly detection and configurable warning banners. A message that passes authentication can still be malicious when a legitimate account is compromised, so identity context and behavior matter.

Ask vendors to show how these signals affect a decision, rather than merely listing them as features. For example, test an unfamiliar supplier address against a familiar supplier workflow, and test an internal sender whose account is simulated as compromised. Record whether the gateway blocks, quarantines or warns, what evidence it exposes to the administrator, and whether a user can report the message. This distinguishes useful context analysis from a generic claim that a product “uses AI.”

Malware and dangerous attachments

Evaluate static analysis, sandbox detonation, archive inspection, password-protected-file handling, safe rendering or conversion, and an analyst override process. Include common dangerous attachment types and benign business archives so you can measure both missed threats and unnecessary quarantine.

Include samples that arrive through ordinary business workflows as well as clearly suspicious cases. Determine what the gateway does when an archive is password-protected or an attachment cannot be inspected: does it hold the message, allow it with a warning, or apply a policy exception? Test whether analysts can override a verdict and leave an audit trail, and whether a released false positive is restored safely to the intended recipients.

Malicious URLs and QR codes

Require reputation checks, redirect-chain analysis, credential-phishing protection and time-of-click scanning. If the gateway rewrites links, test the result in desktop and mobile clients, in forwarded messages and after a link’s destination changes. QR-code protection matters when users scan codes from messages or attachments; verify whether codes are decoded and inspected or merely treated as images.

Link testing should include the whole user path: message delivery, opening the message, forwarding it, and clicking later from a supported device. Check that a warning explains what the user should do and that safe reporting remains available. A link that is correctly identified but breaks in a mobile client or loses protection when forwarded creates an operational gap.

Spoofing and authentication failures

Test forged senders, failed SPF or DKIM signatures, DMARC policy failures, broken alignment, and messages altered by forwarding or mailing lists. Confirm that users can see a clear external-sender indicator without being overwhelmed by warnings.

Which email standards and interoperability features are mandatory?

Standards are the baseline. AI analysis should add context, not compensate for weak authentication or unreliable transport.

Control What it does Gateway checks to require
SPF Publishes the IP addresses authorized to send for a domain. Reporting, alignment visibility, staged enforcement and documented exceptions for legitimate senders.
DKIM Cryptographically signs outgoing mail to show it came from the signing domain and was not altered in transit. Signature validation, key-rotation support, failure reporting and handling for modified messages.
DMARC Sets the receiving system’s policy for mail that fails SPF or DKIM checks. Aggregate and forensic reporting, alignment analysis, quarantine/reject controls and safe rollout from monitoring to enforcement.
TLS Protects mail while it travels between participating servers. Certificate validation, downgrade behavior, delivery handling when TLS cannot be negotiated and visibility into encrypted hops.
S/MIME and other end-to-end encryption Provides message-content encryption and, where configured, sender authentication. Certificate distribution, expiry and revocation handling, forwarding behavior, search/quarantine access and a documented failure path.
ARC Preserves authentication results across trusted intermediaries that forward or modify mail. ARC sealing and validation, connector behavior, trusted-sealer governance and protection against overly broad allow-lists.

NIST recommends TLS for transmission and S/MIME for content protection. RFC 9787 (IETF, August 2025) warns that flexible end-to-end cryptography can create interoperability and usability failures; your POC should deliberately include expired certificates, forwarding, list redistribution and downgrade conditions. ARC configuration is a practical interoperability concern in Microsoft mail environments when intermediaries alter or forward messages, so test it rather than assuming defaults are safe.

SPF, DKIM and DMARC work together but answer different questions: which sending IPs a domain authorizes, whether a message carries a valid signature, and what receivers should do when authentication or alignment fails. Require a view of results and alignment that lets administrators find legitimate senders before moving to stricter policy. A gateway should support exceptions that are narrow, documented and reviewable; broad allow-lists can undermine filtering and make later troubleshooting harder.

TLS and S/MIME also address different points in the journey. TLS protects transmission between servers that negotiate it, while S/MIME can protect message contents end to end. That distinction matters when deciding whether a gateway can inspect content, hold a message for review or support a user who cannot open an encrypted message. Use the POC to define what happens on certificate expiry, failed negotiation, forwarding, and any attempted downgrade, rather than treating a successful encryption test as sufficient.

How should I compare gateway products?

Use a weighted scorecard tied to your risks. A feature checkbox is not enough: record how each control behaves with your domains, users, connectors and regulatory constraints.

Comparison area Questions to answer in the POC
Detection quality Which attacks were missed? Which legitimate messages were quarantined? How quickly did verdicts arrive?
Impersonation and BEC Does analysis use relationships, look-alike domains, intent, language and account behavior?
Malware and attachments Are archives, encrypted files, macros or uncommon formats inspected safely? Can analysts release a false positive with an audit trail?
URLs and QR codes Are redirects followed, destinations rescanned at click time and QR payloads inspected? Do rewritten links work on mobile and in forwards?
Authentication Are SPF, DKIM and DMARC results visible per message, with alignment and reporting suitable for staged enforcement?
Encryption How do TLS and S/MIME failures, certificate expiry, forwarding and downgrade attempts appear to administrators and users?
Mail flow Does routing work with Microsoft 365, Google Workspace, hybrid and on-premises systems? Are ARC and connectors preserved?
Investigation and response Can analysts search, trace, purge, restore and export evidence? Are user reports converted into actionable cases?
Integrations Are SIEM, SOAR and API connections documented, rate-limited and sufficiently detailed for automated response?
Administration Can policies target groups, domains, partners and risk levels without creating unmanageable exceptions?
Privacy and resilience Where is data stored, how long is it retained, can customer content train models, and what service-availability and latency commitments apply?
Cost and migration What are the recurring license, archive, sandbox, support, connector, storage and implementation costs, and how much administrator time is required?

No independent cross-vendor benchmark or independently verified AI-detection accuracy figure is established here. Do not publish or accept a “99% accurate” claim without a comparable corpus, a stated methodology and results that include false positives, forwarded mail, encrypted messages, mobile clients and third-party senders.

There is no reason to assume that one named brand is right for every organization. Proofpoint, Mimecast, Microsoft Defender, Barracuda, Sophos and other products should be evaluated against the same functional baseline and test set; a vendor datasheet describes claimed capabilities, not independent proof of performance. If your mail service is Microsoft 365 or Google Workspace, compare both the available native controls and any separate gateway or managed service you are considering. The useful question is whether the configuration meets your requirements in your mail flow, not whether a category or brand is universally superior.

Separate hard requirements from weighted preferences before scoring. For example, an organization may treat mail-flow compatibility, data-residency limits, encryption behavior and required integrations as pass/fail conditions, then score detection quality, investigation speed, user friction and ease of administration among the products that pass. Keep the same scenarios, policy assumptions and success measures for every candidate so a polished demonstration cannot substitute for comparable evidence.

Compare total cost of ownership rather than a headline license price. Request an itemized quote that distinguishes recurring licenses from add-ons such as sandboxing, URL scanning, archive or message storage, support, connectors and implementation. Include migration work, administrator time for policy tuning and exception review, and the operational cost of false positives or delayed legitimate mail. Pricing and packaging are vendor- and environment-specific, so obtain current written terms instead of assuming that a feature is included or that two quotes cover the same service.

How do I run a useful proof of concept?

A POC should resemble your normal business, not a vendor’s curated demo. Protect production mail with a controlled route or monitoring mode while you collect comparable measurements.

  1. Build the corpus. Include real invoices, newsletters, mailing-list traffic, supplier mail, executive workflows, forwarded messages, encrypted messages, password-protected archives and messages from third-party services. Remove unnecessary personal data and define who may access samples.
  2. Add adversarial cases. Send display-name spoofs, look-alike and newly registered domains, compromised-account simulations, urgent payment requests, channel-switch requests, multilingual lures, AI-generated text, malware, redirecting URLs and QR-code payloads.
  3. Set success measures. Track missed detections, false positives, time to verdict, analyst minutes per case, user friction, quarantine-release time and recovery actions. Record the exact policy and message path for every result.
  4. Exercise interoperability. Test SPF, DKIM, DMARC alignment, ARC sealing and validation, TLS negotiation, S/MIME certificate expiry, forwarding, mailing lists, mobile clients and connector failover. Include a deliberate failure so operators learn the safe behavior.
  5. Test response. Have a user report a suspected phish, then search for matching messages, quarantine or purge them, restore a false positive and export an audit record. Verify that permissions prevent ordinary users from bypassing controls.
  6. Review privacy and operations. Confirm residency, retention, model-training terms, support escalation, API limits, maintenance windows and the administrator workload required for daily tuning.

Compare products only after all have processed the same corpus and scenarios. A gateway that catches more attacks but overwhelms users with warnings or requires constant manual exceptions may create a worse operational outcome.

Include third-party senders, forwarding services and mailing lists because they are common sources of legitimate mail-flow variation. When a result differs from expectation, trace the full path: sender authentication, intermediary changes, ARC handling, gateway decision, final delivery and user-visible warning. Keep a record of the message, policy version and action taken so another administrator can reproduce the result. This is especially useful when a vendor’s explanation depends on a particular connector, exception or configuration choice.

Do not judge detection only by a block/allow count. A useful evaluation also records how quickly the verdict arrives, whether an analyst can understand it, how much tuning is needed, what happens to messages already delivered, and how readily a false positive can be restored. Consider user friction alongside security: excessive warnings can teach users to ignore them, while opaque quarantine decisions can slow ordinary business. Define these trade-offs before the pilot starts.

What is the safest implementation sequence?

Roll out in stages so authentication and forwarding problems are visible before you reject mail.

  1. Inventory the environment. List every sending domain, accepted sender, forwarding service, connector, sensitive-data flow and regulatory requirement. Include subsidiaries and shadow applications, not just the primary mail platform.
  2. Establish visibility. Publish and validate SPF and DKIM, collect DMARC reports and document legitimate senders and exceptions. Begin in monitoring mode while you resolve unknown sources.
  3. Pilot controlled routing. Route a representative group through the gateway without immediate rejection. Preserve TLS, ARC and original authentication results so you can compare decisions with the existing service.
  4. Run the POC scenarios. Use the corpus and adversarial cases above, then fix connector, allow-list and certificate issues before tightening policy.
  5. Tune with evidence. Adjust impersonation thresholds, attachment actions, URL rewriting, external-sender banners and user-reporting workflows using measured false-positive and remediation data.
  6. Enforce gradually. Move DMARC and gateway actions from observation to quarantine and then rejection where the evidence supports it. Stage by domain, group or traffic class, and keep a tested rollback path.
  7. Operate continuously. Review detections, bypasses, authentication failures, user reports and incident-response metrics. Re-test after mail-flow, identity or supplier changes.

Make ownership explicit during rollout. Assign responsibility for domain and sender inventories, policy exceptions, daily quarantine review, incident escalation and changes to connectors or authentication settings. Keep user reporting simple and make sure reported messages reach the team responsible for analysis. A gateway that has good controls but no agreed operating workflow may leave alerts unanswered or cause administrators to create undocumented bypasses.

For staged enforcement, set a review point before each step. Confirm that legitimate senders are accounted for, authentication failures are understood and support staff know how to release a misclassified message. If a change causes unexpected disruption, use the rollback path rather than adding an overly broad exception. After deployment, track bypasses and failures as well as blocked threats; a rise in either can indicate a mail-flow issue or a policy gap that deserves investigation.

What can an email gateway not prevent?

A gateway cannot by itself stop an attacker who has taken over a valid mailbox, stolen a session token or persuaded a user to approve an action outside email. It also cannot correct weak identity controls, compromised endpoints or unsafe business processes.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Require phishing-resistant MFA and strong, unique passwords.
  • Monitor credentials and investigate suspicious sign-ins.
  • Keep endpoints patched and protected, with least-privilege access.
  • Train users to report suspicious messages and verify payment or account changes through an independent channel.
  • Prohibit sending sensitive information through unprotected channels where policy or regulation requires stronger protection.

These measures align with CISA’s April 11, 2024 guidance and keep the gateway in its proper role: a filter and response layer within a broader security program.

  • Choose a layered control set: authentication, context analysis, malware and URL inspection, encryption interoperability and remediation.
  • Prefer explainable decisions: analysts and users should see why a message was blocked or warned, with enough evidence to act.
  • Price the whole service: include licenses, add-on scanning, storage, implementation, connector work, support and administrator time.
  • Demand operational proof: identical test messages, reproducible results, documented exceptions and a rollback plan.
  • Reassess after deployment: attacker wording, suppliers, forwarding paths and cloud settings change, so an annual or event-driven review is essential.

Frequently Asked Questions

Can DMARC enforcement break legitimate forwarded messages?

Yes. Forwarding and mailing lists can alter authentication or alignment, causing a message to fail the recipient domain’s policy. Map those paths, use ARC where supported, and move from reporting to enforcement only after legitimate senders and exceptions are documented.

Should encrypted email bypass gateway scanning?

Not automatically. Encryption can protect content but also limit malware and policy inspection; define how certificates, expiry, forwarding and quarantine work, and route messages through an approved inspection or exception process.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How can I measure false positives fairly?

Create a labeled set of normal invoices, supplier mail, newsletters, forwards and encrypted messages, then run the same set through every candidate. Count incorrect quarantines and the analyst time needed to release them, rather than relying on anecdotal complaints.

What should users see when a message is suspicious?

Warnings should identify the reason in plain language, distinguish external mail from internal mail and provide a safe reporting action. Test banners and rewritten links on the mobile and desktop clients your organization actually uses.

How should I compare Proofpoint, Mimecast, Microsoft Defender or another gateway?

Do not choose by brand name or vendor feature sheet alone. First confirm each candidate meets your mail-flow, authentication, encryption, privacy and integration requirements, then run the same representative corpus and adversarial scenarios through each one. Compare misses, false positives, time to verdict, analyst workload, user friction and total cost.

Is an AI-detection accuracy percentage enough to choose a gateway?

No. An accuracy figure is meaningful only with a comparable test set and a disclosed methodology that includes false positives and realistic cases such as forwarding, encrypted messages, mobile clients and third-party senders. No independent cross-vendor figure establishes a universal winner.

Free tools Windows power users keep installed

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Do I need a separate DMARC monitoring service?

That depends on whether your gateway or existing tools provide the SPF, DKIM and DMARC reporting, alignment visibility and staged enforcement your organization needs. Compare reporting coverage and operating workload before buying an additional service.

What if an encrypted message cannot be inspected?

Define the behavior in advance rather than allowing an undocumented bypass. Test certificate expiry, forwarding, quarantine access and failure handling, then apply an approved inspection or exception process that fits the organization’s requirements.

The Bottom Line

Bottom line: Choose the email security gateway that proves its value in your own mail flows. Require strong authentication visibility, TLS and encryption interoperability, ARC-aware routing, context-based impersonation and BEC controls, malware and URL inspection, and usable investigation and remediation. Compare candidates with identical business and adversarial scenarios, include privacy and full operating costs, and roll out enforcement in measured stages. AI features can strengthen the layer; they do not replace MFA, endpoint controls or user reporting.
