An AI agent can retrieve accurate passages and still produce an incorrect answer because retrieval and reasoning are different jobs. Conventional retrieval-augmented generation (RAG) usually ranks independent text chunks by semantic similarity; it may miss the relationship connecting two documents, fail to aggregate evidence across a corpus, or answer a global question with a few locally relevant snippets.
GraphRAG addresses those gaps by extracting entities and relationships, organizing them into hierarchical communities, summarizing those communities, and supplying the resulting structure to the language model at query time. It is most useful for multi-hop, cross-document, and corpus-wide questions—not for every simple lookup—because building and maintaining the graph adds cost and operational complexity.
Why can an AI agent retrieve the right information and still answer incorrectly?
Retrieval relevance is not the same as answer correctness. A retriever can return passages that are individually relevant while the agent still lacks the connection, scope, or aggregation needed to synthesize a defensible answer.
The missing relationship problem
Suppose a question asks what an organization did after a particular event. One document may describe the event, while another describes the organization’s response. A vector search system can retrieve both passages—or retrieve several passages about the event—without representing the relationship that joins them. The language model then has to infer the chain from loosely arranged text, and it may select the wrong entity, time period, or action.

Microsoft’s VIINA demonstration illustrates this failure mode: baseline RAG retrieved text, but the chunks did not contain the relationship required to answer what an entity had done. The failure was not simply “bad search.” It occurred during synthesis, when the model had to connect evidence that the retrieval format did not make explicit.
The wrong scope problem
Questions such as “What are the main themes in this collection?” are about an entire corpus. They require grouping and summarizing evidence across many documents, not finding one passage that resembles the wording of the question. The GraphRAG paper describes this as a query-focused summarization task rather than an explicit retrieval task. Conventional RAG can return locally relevant snippets while missing the dominant themes or overrepresenting a small, noisy subset.
Why fluent text hides the failure
Language models are good at producing coherent prose from incomplete context. If the retrieved snippets are related but insufficient, the model can bridge gaps with plausible assumptions. The output may sound certain even when the evidence chain is incomplete. Better prompts and citations help, but they cannot create a relationship or corpus-level summary that was never represented in context.

GraphRAG combines text extraction, network analysis, and language-model prompting and summarization in one pipeline. Instead of treating the corpus as a bag of independent chunks, it builds a knowledge graph whose nodes represent entities and whose edges represent relationships found in the text.
How the index is built
- Extract entities and relationships. An LLM reads source documents and derives entities such as people, organizations, places, events, and concepts, along with relationships and supporting passages.
- Construct the graph. Repeated entities are resolved into shared nodes, and related nodes are connected. The resulting structure can show that two passages refer to the same person or event even when they use different wording.
- Form hierarchical communities. Graph algorithms cluster related entities into communities, then organize those communities into levels. Lower levels capture specific local groupings; higher levels represent broader topics and themes.
- Pre-summarize each community. The system creates summaries that can be reused during queries. These summaries provide compact context for a large collection without placing every source chunk in the model’s context window.
How a query is answered
At query time, GraphRAG selects relevant entities, relationships, and community summaries. For a local question, it can follow a relationship path around a specific entity. For a global question, it can combine summaries from communities across the hierarchy. Partial answers can then be merged into a final response, with references back to the passages that support individual assertions.

Why provenance matters
Graph-linked provenance lets a reviewer trace a generated claim to its source passages. Microsoft Research notes that having the cited source for each assertion allows a human to audit the output directly against the original material. Provenance does not guarantee that an extraction or inference is correct, but it makes errors easier to detect and correct.
What is the difference between conventional RAG and GraphRAG?
Both approaches retrieve context for a language model, but they organize and use that context differently.
| Dimension | Conventional RAG | GraphRAG |
|---|---|---|
| Question scope | Best suited to local lookups answered from a few passages | Supports local lookups plus cross-document and corpus-wide sensemaking |
| Representation | Independent text chunks ranked by semantic similarity | Entities, relationships, hierarchical communities, and summaries |
| Reasoning path | Usually a single retrieval step followed by synthesis | Relationship traversal, community-level aggregation, and synthesis |
| Global questions | Can overemphasize a few relevant chunks and miss overall themes | Uses community summaries to combine evidence across the corpus |
| Evidence handling | Returns source snippets or document citations | Can link claims through graph entities and relationships to source passages |
| Operational burden | Typically simpler indexing and refresh workflows | Requires LLM extraction, graph construction, clustering, summaries, and validation |
| Reported quality dimensions | Baseline for comparison | Reported improvements in comprehensiveness and diversity; faithfulness was similar to baseline RAG |
The last row is important. Published results do not show that GraphRAG eliminates hallucinations. In the reported evaluation, faithfulness remained similar to conventional RAG even as answers became more comprehensive and diverse for global questions.
How does GraphRAG handle a multi-hop question?
For a multi-hop question, the system can expose the intermediate entities and relationships that a chunk-only retriever leaves implicit.
Example reasoning path
- The query identifies a target entity, such as an organization.
- The graph finds events connected to that organization and filters them by the requested time or topic.
- Relationships lead to related people, places, or actions described in other documents.
- Community summaries provide context about how those events fit a broader pattern.
- The model combines the partial findings and attaches the supporting passages to each major assertion.
This structure does not make the model a symbolic proof engine. Entity resolution can be wrong, relationships can be extracted incorrectly, and an inferred connection may still be ambiguous. Its advantage is that the reasoning path is represented explicitly enough to inspect and evaluate.

When is GraphRAG better than vector search?
Choose GraphRAG when the value of an answer depends on connections or aggregation that ordinary similarity search cannot reliably provide.

Strong use cases
- Multi-hop investigations: Questions that require following several links among people, organizations, events, or places.
- Cross-document synthesis: Tasks where no single passage contains the answer and evidence must be joined across reports.
- Corpus-level questions: Requests for major themes, trends, or relationships across a large collection.
- Auditable analysis: Workflows in which reviewers need to inspect the source passage behind each claim.
- Large, evolving knowledge bases: Collections where stable entities and recurring relationships justify the cost of a structured index.
Cases where ordinary RAG is usually enough
- A policy lookup whose answer appears in one authoritative document.
- Frequently changing content where rebuilding a graph would make freshness worse than a direct index refresh.
- Small collections with little entity overlap or few relationship-heavy questions.
- Prototype work where you have not yet measured a failure pattern that structure would address.
A practical decision test is to collect failed questions from your existing agent. If failures mostly involve missing documents, improve chunking, metadata, or embeddings first. If the right documents are already retrieved but answers fail because of relationships, aggregation, or scope, GraphRAG becomes a defensible next experiment.
What does GraphRAG cost, and where does the complexity come from?
The main additional expense occurs before users ask questions. LLM calls extract entities and relationships, graph processing clusters them, and further calls create community summaries. Large corpora can therefore incur substantial indexing costs, plus storage and orchestration costs for graph data and provenance.
Cost drivers
- Corpus size and refresh frequency: More documents and more frequent updates require more extraction and summarization work.
- Model selection: Higher-capability models may improve extraction quality but increase per-document cost and latency.
- Graph maintenance: Entity resolution, deduplication, relationship validation, and incremental updates require engineering effort.
- Query strategy: Global queries may invoke several community summaries and additional synthesis steps.
- Evaluation and review: High-stakes deployments need sampling, provenance checks, and regression tests.
Microsoft’s project documentation warns that indexing can be expensive and recommends prompt tuning. The public repository describes the code as a research demonstration in largely maintenance mode, not an officially supported Microsoft product. Treat the implementation as a starting point and budget for corpus-specific engineering.
Ways to control the bill
- Start with a representative slice of the corpus and a fixed set of difficult questions.
- Use a less expensive model for deterministic extraction where quality checks show it is adequate, reserving stronger models for ambiguous entities or final synthesis.
- Refresh only changed documents and preserve stable entity identifiers when possible.
- Cache community summaries and provenance mappings so repeated queries do not rebuild context.
- Compare answer quality and operational cost against a tuned vector baseline before indexing the full collection.
How should a team implement and evaluate GraphRAG?
Implementation should be treated as an information-quality project, not merely a database migration.

Build a measurable baseline
Record the questions your current agent gets wrong, the passages it retrieves, and the specific failure: missing relationship, wrong scope, unsupported inference, stale source, or entity mix-up. Include simple lookups so you can detect regressions where a graph adds latency without improving the answer.
Validate extraction before generation
- Sample entities for duplicate identities, aliases, and disambiguation errors.
- Check relationship direction, dates, and negation; “criticized” is not equivalent to “supported.”
- Inspect whether every important edge has a source passage and confidence or review status.
- Measure how often community summaries preserve qualifiers, uncertainty, and minority viewpoints.
Evaluate more than factuality
Score at least four dimensions separately: faithfulness to the sources, comprehensiveness of the answer, diversity of evidence, and usefulness of the reasoning path. The published GraphRAG evaluation reported stronger comprehensiveness and diversity for global questions, while faithfulness was similar to baseline RAG. That result argues for targeted adoption, not a universal replacement.
Design a fallback
Keep direct retrieval available for questions that are clearly local, newly added, or poorly covered by the graph. If graph extraction fails validation, route the query to conventional RAG and disclose the narrower evidence base to the reviewer.

- Extraction errors: The LLM may omit an entity, invent a relationship, merge two identities, or miss a negation.
- Propagation of mistakes: A wrong edge can affect community membership, summaries, and many downstream answers.
- Freshness lag: Newly published material may not appear until extraction and summarization finish.
- Prompt sensitivity: Extraction and summarization prompts need tuning for each domain, language, and document style.
- Uneven coverage: A graph reflects what the corpus contains; it cannot supply evidence absent from the sources.
- Resource overhead: Indexing, storage, monitoring, and reprocessing are heavier than a basic vector index.
For high-stakes decisions, require human review of provenance and maintain a record of the graph and prompts used to produce an answer. Do not claim that a graph-backed response is hallucination-free merely because it includes citations.

Where can I access GraphRAG today?
Microsoft’s project page says GraphRAG and LazyGraphRAG are available through Microsoft Discovery, an Azure-built agentic platform for scientific research. Availability in that platform does not remove the need to assess data handling, region, access controls, or pricing for your organization. The open project itself should be evaluated as research-oriented software rather than a guaranteed supported service.
What should you choose for your AI agent?
Use conventional RAG when questions are local and the answer is normally present in one or a few authoritative passages. Pilot GraphRAG when your logs show that the agent already retrieves the right material but fails on multi-hop connections, cross-document synthesis, or whole-corpus themes. Measure faithfulness, comprehensiveness, diversity, latency, and total indexing cost on your own corpus before expanding the graph.
Frequently Asked Questions
Does GraphRAG replace embeddings and vector search?
Not necessarily. A GraphRAG system can still use embeddings to find candidate entities, passages, or communities; the graph adds structure for traversal and aggregation rather than making semantic search obsolete.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Can GraphRAG answer questions about documents added yesterday?
Only after those documents are processed into the graph or handled by a fallback path. Incremental indexing can reduce the delay, but freshness depends on your extraction, validation, and summarization workflow.
Is a knowledge graph built by an LLM automatically trustworthy?
No. LLM extraction requires sampling and validation for entity identity, relationship direction, dates, negation, and source coverage. Provenance makes review practical, but it does not certify every edge.
What is LazyGraphRAG?
LazyGraphRAG is a related approach listed with GraphRAG in Microsoft Discovery. Its purpose and behavior should be checked against the current platform documentation before you assume it has the same indexing or query costs as a fully precomputed graph.
