Before changing mortgage software, determine exactly what is changing, prove that every required record and integration can move, and negotiate an exit that preserves access to data and operational continuity. Replacing a loan-origination system (LOS) is not the same as transferring mortgage servicing, and a software change alone does not transfer servicing rights. If another organization will assume servicing or subservicing, investor approvals and formal transfer procedures may apply. Treat the project as a controlled business, data, compliance, and contract change: inventory the scope, map fields and documents, test a representative conversion, define acceptance criteria, and monitor borrower-impact signals after cutover.
What exactly is changing: the LOS, servicing platform, or servicing responsibility?
Start with a written scope statement. Mortgage origination and mortgage servicing have different records, workflows, controls, and regulatory duties. A new LOS may change how applications, disclosures, conditions, and closing data are processed while the existing organization continues servicing the loans. A servicing-platform replacement changes the system used for payments, escrow, investor reporting, loss mitigation, and borrower communications. A servicing transfer changes which organization is responsible for those activities.
That distinction determines the approvals, notices, data handoff, and testing you need. CFPB materials address origination and servicing as separate compliance functions. Fannie Mae transfer requirements concern transfers of servicing responsibilities, including certain subservicer arrangements, rather than every software replacement. For covered post-delivery Fannie Mae transfers, prior written consent is required; use the applicable guide and transfer process for the loans involved.

- Products, states or jurisdictions, business units, and loan populations included.
- Lifecycle stages: applications and pipelines, closed loans, active servicing, paid-off loans, and archived records.
- User groups, branches, call centers, investors, and dependent vendors.
- Systems of record and which system wins when values disagree during conversion.
- Whether the current servicer remains responsible or another organization will perform servicing or subservicing.
Have legal, compliance, servicing, operations, information security, finance, and vendor-management owners sign off on this scope before selecting a provider. An ambiguous scope produces an inaccurate quote and an untestable migration plan.

How do I inventory mortgage data before requesting a migration plan?
Ask both the incumbent and prospective provider for a field-level inventory and a sample export before committing. The objective is not merely to load a loan file; it is to preserve a usable servicing or origination record, including history, documents, auditability, and exceptions.
Origination records to identify
- Borrower, co-borrower, property, loan, application, and internal identifiers.
- Application status, milestones, conditions, underwriting decisions, lock information, disclosures, and closing data.
- In-flight applications, pending disclosures, outstanding conditions, and pipeline assignments.
- Notes, task history, audit trails, document versions, images, and borrower communications.
- Exception queues, overrides, quality-control findings, and records needed for reporting or examinations.
Servicing records to identify
- Principal, interest, fees, payment status, transaction history, and payoff information.
- Escrow balances and analyses, tax and insurance disbursements, and shortage or surplus history.
- Borrower contact details, correspondence, call notes, complaints, and communication preferences.
- Loss-mitigation requests, discussions, agreements, evaluations, decisions, appeals, and supporting documents.
- Delinquency, bankruptcy, foreclosure, claims, payment-plan, and other special-status indicators.
- Investor, guarantor, subservicer, and remittance identifiers, plus reporting history.
Regulation X requires servicer policies reasonably designed to support accurate and prompt electronic transfer and boarding of documents, information, records, and servicing-file data. It also addresses record retention and the ability to compile a servicing file. Apply those requirements to the servicing context and confirm current legal applicability with counsel; they do not prescribe a single vendor format.
Capture ownership and handling rules
For every data set, record its owner, source system, authoritative value, retention period, export frequency, format, encryption, transfer method, and reconciliation rule. Decide how the migration will handle deleted or corrected records, duplicate borrowers, missing documents, time zones, date formats, and historical versions. Require a documented delta process for transactions created or changed between the initial extract and go-live.

What should I verify about portability, MISMO, and integrations?
Portability is demonstrated by a complete, usable round trip: export from the incumbent, transform or map it, import into the new platform, and retrieve the result in normal workflows. A statement that a provider “supports MISMO” is useful evidence of industry data structure, but it does not prove that every field, document, status, or business rule will convert correctly.

- Sample masked exports from your actual loan types, including complex and exception cases.
- Field-level mapping specifications showing source, destination, transformation, allowed values, truncation rules, and unmapped fields.
- Supported MISMO versions and implementation guides, plus any proprietary extensions.
- Import and export formats, APIs or batch interfaces, authentication, rate limits where relevant, retries, and error reporting.
- Sandbox access, conversion tooling, validation reports, and a way to inspect rejected records.
- Advance notice and testing options for schema, API, or version changes.
Map the surrounding ecosystem
For origination, identify document generation, e-signature, credit, pricing, underwriting, settlement, closing, and reporting connections. For servicing, map payment channels, lockbox or ACH files, escrow and insurance feeds, credit reporting, investor reporting, call-center tools, document repositories, tax services, and loss-mitigation workflows as applicable. Name an owner and fallback procedure for every interface.
The CFPB’s TRID implementation guidance recommends examining current technology platforms, supported MISMO versions, and third-party integrations when planning relevant technology and process changes. That recommendation is made in the TRID context; use it as a practical interoperability check, not as a certification of a vendor or a universal requirement.
How should the contract protect an orderly exit?
Negotiate exit terms before implementation. A low implementation price can become expensive if the contract limits exports, charges per record for assistance, or leaves documents inaccessible after termination.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsContract terms to review
| Area | Questions to put in writing |
|---|---|
| Data access and ownership | Who owns records? Can authorized users retrieve all fields, documents, images, notes, audit trails, and histories during the term and after termination? |
| Export | Which formats, schemas, metadata, and document links are included? How often can you export? Are there fees, volume limits, or notice periods? |
| Termination assistance | What staffing, documentation, mapping, test files, and delta extracts will the provider supply, for how long, and at what rates? |
| Service levels | What availability, response, restoration, support hours, credits, and remedies apply to critical workflows? |
| Security and incidents | What controls, notification deadlines, investigation support, evidence, and customer communications are required after an incident? |
| Continuity and recovery | What backups, recovery objectives, geographic redundancy, testing frequency, and access arrangements exist if the provider fails? |
| Subcontractors | Which parties host, process, or support the system? What approval, notice, flow-down, and audit rights apply? |
| Audit and oversight | What reports, independent assessments, examination support, and remediation rights are available? |
FDIC technology-service-provider guidance emphasizes that outsourcing does not remove an institution’s responsibility for provider risk: “When services are outsourced, a bank’s board of directors and senior management are responsible for managing the risks posed by those services as if they were performed within the bank.” The guidance also highlights continuity and incident-response provisions. It is supervisory guidance for the relevant regulated-institution context, not a universal contract template.

How do I compare mortgage software providers fairly?
Use the same evidence request and scoring rules for every candidate. Separate demonstrated capability from roadmap promises, and require a reference architecture for your products and integrations.
| Evaluation axis | Evidence to request |
|---|---|
| Functional coverage | Workflows for required origination or servicing activities, special-case loans, approvals, audit trails, and reporting. |
| Data portability | Field and document coverage, sample exports, mapping quality, reconciliation tools, standards support, and exit assistance. |
| Interoperability | Verified interfaces, API or batch capabilities, error handling, authentication, monitoring, and change-notification practices. |
| Compliance operations | Configurable controls, records access, reporting, permissions, retention, and support for applicable obligations. |
| Resilience and security | Access controls, backup and recovery evidence, incident response, subcontractors, continuity tests, and oversight reports. |
| Implementation risk | Named migration staff, test environments, conversion cycles, training, cutover support, and contingency planning. |
| Commercial and exit terms | Total contract obligations, service levels, termination assistance, export costs, and post-termination record access. |
These dimensions help a buyer organize due diligence; they do not rank or certify particular providers. Ask for measurable acceptance criteria rather than relying on demonstrations scripted around simple loans.
What should a controlled conversion plan include?
Assign a single accountable executive and named owners for data, interfaces, compliance, communications, training, testing, and cutover. Establish a decision log, issue register, escalation contacts, and a calendar that includes business blackout periods and investor or regulatory deadlines.

- Design the migration. Freeze the scope, define source-of-truth rules, approve mappings, select an initial extract and delta strategy, and document retention and encryption controls.
- Run a trial conversion. Use masked but representative data, including ordinary loans and complex delinquency, escrow, bankruptcy, foreclosure, and loss-mitigation states where relevant.
- Reconcile preliminary data. Compare record counts, balances, payment and escrow totals, statuses, document inventories, and exception queues. Investigate every variance instead of accepting an aggregate match.
- Test operations and interfaces. Have users perform end-to-end tasks: intake or boarding, payment posting, escrow processing, disclosures, document retrieval, reporting, communications, and applicable loss-mitigation actions.
- Perform compliance and security checks. Confirm permissions, audit trails, retention, notices, calculations, report outputs, incident contacts, and access to required servicing-file materials.
- Set acceptance criteria. Define tolerances for counts and balances, maximum unresolved exceptions, required interface success rates, document-retrieval results, and owner-approved remediation dates.
- Prepare cutover and contingency paths. Publish the final freeze window, delta-transfer procedure, support roster, borrower and partner communications, rollback or parallel-run conditions, and escalation thresholds.
- Approve go-live explicitly. Require sign-off from business, data, compliance, security, and executive owners after evidence is reviewed.
CFPB transfer-process materials describe testing, milestone and communication planning, escalation, preliminary-data quality control, legacy-account responsibilities, post-transfer review, and complaint or performance monitoring as practices servicers may consider. Fannie Mae’s phased servicing-system change FAQ similarly encourages assessing system and process impacts, mapping data to requirements, identifying gaps, planning operational changes, and preparing for testing and go-live.

What approvals apply if servicing responsibility also moves?
Handle a servicing transfer as a separate workstream. For Fannie Mae loans, review the applicable servicing guide and obtain required prior written consent before a covered post-delivery transfer of servicing responsibilities or certain subservicer arrangements. Fannie Mae’s process uses Form 629 and related transfer resources, including materials for transfer instructions, portfolio characteristics, document and image schedules, reporting, and reconciliation.
Do not apply those investor-specific procedures to a pure software replacement or assume they govern every portfolio. Confirm investor contracts, federal and state requirements, borrower-notice duties, effective dates, and responsibility for loans already in flight. Document who owns legacy accounts, pending loss-mitigation work, complaints, payments received near cutover, and records created during the transition.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How do I validate the system after go-live?
Post-cutover validation should prove that the destination system works, not merely that a file loaded. Reconcile source and destination records, then sample loans across product types, balances, payment histories, escrow conditions, delinquency stages, bankruptcy, foreclosure, and loss-mitigation states relevant to your portfolio.
- Confirm balances, transaction histories, statuses, due dates, escrow figures, and investor identifiers.
- Open representative documents, images, notes, audit trails, and communication histories.
- Run payment, escrow, reporting, statement, notice, and interface processes end to end.
- Check user permissions, queues, alerts, calculations, and exception handling.
- Track borrower complaints, payment or escrow exceptions, processing timeliness, reporting errors, and loss-mitigation performance where applicable.
- Assign each defect a severity, owner, due date, workaround, and closure evidence.
Keep a post-implementation review and remediation log. Continue monitoring until error rates and operational performance meet the acceptance criteria approved before cutover. Legacy-system access should remain available for the period required to resolve disputes, answer examinations, and satisfy retention duties.

What are the most common switching mistakes?
- Confusing software replacement with servicing transfer: this can omit investor approvals, notices, and responsibility assignments.
- Testing only clean loans: complex statuses expose missing fields, broken rules, and unusable documents.
- Accepting record counts as proof: equal counts can hide incorrect balances, statuses, mappings, or missing attachments.
- Leaving integrations until late: a core platform can appear ready while payment, reporting, or document feeds fail.
- Relying on a generic MISMO claim: standards support does not guarantee complete field or business-rule conversion.
- Negotiating export rights after signing: termination fees and inaccessible histories can make a future switch impractical.
- Closing the legacy system immediately: unresolved exceptions and borrower questions may require historical access.
A disciplined scope, evidence-based mapping, trial conversions, explicit acceptance criteria, and monitored remediation reduce these failure modes without assuming that any one platform is suitable for every operation.
Frequently Asked Questions
How long should we keep the old mortgage system available after cutover?
Keep read access for the period needed to resolve conversion exceptions, borrower disputes, examinations, investor inquiries, and applicable retention duties. The exact period depends on your records policy, contracts, loan population, and law; specify it in the transition plan rather than choosing an arbitrary number.
Should we migrate closed and paid-off loans at the same time as active loans?
Not necessarily. Separate active, in-flight, closed, and paid-off populations, then decide whether each needs full operational migration, searchable archival access, or a verified export. The decision should preserve documents and histories needed for complaints, audits, reporting, and legal obligations.
What should we do when a vendor refuses to provide a realistic sample export?
Treat the refusal as a material implementation risk. Require a masked export, schema documentation, and a conversion test as a condition of selection, or narrow the contract with explicit delivery, remedy, and termination rights before proceeding.
Who should sign off on mortgage software go-live?
At minimum, accountable owners for business operations, data migration, compliance, information security, interfaces, and vendor management should approve the evidence. Executive approval should confirm that unresolved risks, contingency actions, and borrower communications are understood and accepted.
