Investors should treat a rapid AI-spending increase as a higher-risk capital-allocation program, not proof of future growth. The key test is whether incremental revenue, gross profit and measurable productivity gains will exceed the buildout’s full economic cost: depreciation, electricity, cooling, networking, chips, specialist labor, leases, interest, security and eventual replacement. Demand, pricing, power availability, supply chains, financing and counterparties can all undermine that return. The International Energy Agency (IEA) says the largest technology companies spent more than $400 billion on capital expenditure in 2025 and expects another 75% increase in 2026, while the International Monetary Fund (IMF) warns that expensive, increasingly debt-financed AI investment could have an illusory payoff. A disciplined investor therefore underwrites utilization and cash economics under several scenarios instead of extrapolating management’s capacity plans.

Why does an AI-spending ramp change a technology company’s risk profile?

AI infrastructure combines unusually large fixed commitments with uncertain and fast-changing demand. A conventional software project can often be slowed if customers adopt it slowly; a data-centre buildout may involve land, buildings, high-voltage equipment, long-term power contracts, servers and leases that continue generating costs regardless of utilization.

The hurdle is the return on incremental investment, not the company’s existing margin. A project can increase revenue while destroying value if each dollar of sales carries too little gross profit to cover the added depreciation, energy, networking, support staff, financing and security costs. Investors should also distinguish accounting earnings from cash economics: capitalized equipment may defer expense recognition even as cash leaves the business, and leases or joint ventures can keep obligations outside a simple capex headline.

Scale magnifies the consequences. The IEA reports that leading technology companies’ capital expenditure exceeded $400 billion in 2025 and is expected to rise another 75% in 2026 (IEA, 2026). At that level, a modest forecasting error in utilization, pricing or useful life can change valuation materially.

How can investors tell whether AI capex is paying off?

Start with unit economics and utilization, then test whether returns remain positive when prices fall or equipment is used less intensively. Management’s total AI revenue is not enough; investors need the economics of the next tranche of capacity.

Build an incremental-return bridge

  1. Define the capacity addition. Identify the number and type of accelerators, servers, racks, megawatts, buildings and leased instances coming online, plus the date each becomes available.
  2. Estimate productive utilization. Separate contracted or internally allocated capacity from billable workload actually running. Show ramp time, idle reserve, maintenance downtime and regional constraints.
  3. Model realized pricing. Use customer prices after discounts, credits and committed-use concessions. Run cases for faster price declines as competing providers add capacity.
  4. Calculate incremental gross profit. Deduct electricity, cooling, bandwidth, chip rental or depreciation, support labor and usage-based royalties from AI revenue. Do not treat revenue growth as a proxy for contribution.
  5. Charge the full capital cost. Include construction, land, networking, transformers, backup generation, security and deployment costs, then apply a realistic useful life and residual value.
  6. Test the cash hurdle. Compare incremental operating cash flow with capex, lease payments, interest and required working capital. A project that clears an accounting margin test but fails a cash test is not self-funding.

Metrics worth requesting

Metric Why it matters Warning sign
Revenue and gross profit per incremental dollar of capex Shows whether new investment converts into economics, not just capacity. Capacity grows much faster than attributable gross profit.
Billable utilization by facility or accelerator generation Reveals idle assets hidden by company-wide averages. Only a blended utilization rate is disclosed.
Average realized price per compute unit Captures discounting and competitive pressure. List prices rise while realized prices are not reported.
Payback period and return on invested capital Tests whether projects recover their full cost before hardware becomes obsolete. Payback depends on optimistic terminal values or perpetual growth.
Customer retention and concentration Shows whether demand is durable and diversified. A few customers account for most committed workloads.

The IMF Annual Report 2026 says the payoff from expensive, increasingly debt-financed AI investments “could prove illusory,” potentially leading to “a sharp reversal in equity valuations, wealth destruction, and layoffs.” That is a scenario warning, not a probability estimate for any individual company; company-level underwriting still requires sensitivity analysis.

How much of reported capex is really AI infrastructure?

Headline capex is an imperfect measure. The Federal Reserve notes that hyperscaler spending includes data-centre structures, land, servers and networking, so a reported total is not a pure AI figure. A company may also classify general cloud, enterprise software or non-AI networking projects in the same line.

Leasing creates the opposite problem: a company can obtain substantial AI capacity without an equivalent increase in owned-property capex. Lease liabilities, take-or-pay capacity reservations, construction commitments and power contracts may therefore make economic investment larger than the cash-flow statement suggests.

Reconcile the commitments

  • Read property, plant and equipment additions alongside depreciation by asset class and useful-life assumptions.
  • Reconcile server purchases with leased data-centre capacity, colocation agreements and finance leases.
  • Look for construction-in-progress, purchase commitments and cancellation penalties in the notes.
  • Identify power-purchase agreements, minimum-volume clauses and supplier financing that create fixed payments.
  • Separate AI accelerators from general-purpose computing where the company provides that detail; if it does not, mark the allocation as uncertain rather than assuming all capex is AI.

Depreciation schedules are particularly important. If a company depreciates expensive accelerators over a long period while hardware performance and prices are changing quickly, reported near-term earnings can overstate the economic return.

Could a company be left with stranded data centres or obsolete chips?

Yes. Stranding can occur when capacity is built ahead of demand, when a newer architecture delivers much more performance per watt, or when customers migrate to cheaper alternatives before assets recover their cost. A building may remain useful while its power systems, networking or accelerator fleet become uneconomic; conversely, modern chips may be available but unusable because the site lacks suitable cooling or grid capacity.

Model both sides of technology change

Efficiency improvements can reduce the amount of hardware needed for a given workload, shortening the economic life of today’s fleet. That is positive for customers but can impair an owner’s assets or force accelerated replacement. The reverse risk is also real: reasoning models, video generation and agentic applications can require substantially more computation and memory, making current capacity insufficient.

The IEA identifies high-bandwidth-memory shortages that may persist through at least the end of 2027 (IEA, 2026). Investors should stress delivery delays, lower resale values, and a period in which buildings are ready but cannot be populated with the intended chips.

Questions that reveal stranding exposure

  • Can the facility host multiple chip generations, liquid-cooling designs and networking standards?
  • What portion of equipment is dedicated to one customer, model family or software stack?
  • What are the resale, redeployment and impairment assumptions for accelerators?
  • Are expansion phases optional, or do contracts require the company to take the power and space?
  • How quickly can management slow orders without losing deposits or triggering supplier penalties?

What energy, grid and permitting risks accompany AI expansion?

Power is a local operating risk even when data centres represent a modest share of global electricity. Data centres consumed 415 terawatt-hours (TWh), about 1.5% of global electricity, in 2024, according to the IEA (2025). Nearly half of U.S. capacity is concentrated in five regional clusters, so a company can face severe interconnection, transmission and community constraints in a specific market.

The IEA projects global data-centre electricity use to rise from 485 TWh in 2025 to 950 TWh in 2030 (IEA, 2026), while noting that bottlenecks could limit more aggressive scenarios. Investors should therefore assess the site-level ability to secure power rather than rely on a global demand forecast.

Check the physical power plan

  • Interconnection: Confirm queue position, required transmission upgrades, energization dates and who pays for them.
  • Price exposure: Determine whether electricity is fixed, hedged, indexed or purchased at volatile spot prices.
  • Reliability: Review outage history, backup generation, fuel availability and rules governing on-site generation.
  • Cooling and water: Quantify water needs, seasonal restrictions and the cost of retrofitting for higher-density liquid cooling.
  • Permitting: Track zoning, environmental review, emissions permits, noise limits and local opposition; a delayed permit can leave capital idle while interest accrues.
  • Carbon obligations: Include renewable-credit costs, emissions rules and potential penalties in operating forecasts.

AI-server power density increased elevenfold from 2020 to 2025 and could rise another fourfold by 2027, according to the IEA (2026). That trend can overload transformers, switchgear and power electronics even when a site’s total megawatt allocation appears adequate.

The IMF estimates electricity at 13–15% of data-centre company costs and 0.8–1.5% for semiconductor and AI-service firms (IMF, 2025). In one modeled scenario, constrained renewable and transmission expansion raises U.S. electricity prices 8.6% and U.S. carbon emissions 5.5% (IMF, 2025). Those figures are scenario results, not forecasts, but they show why power assumptions can materially change margins and macro conditions.

What supply-chain risks should an AI investor model?

AI projects depend on a narrow set of components and infrastructure: advanced accelerators, high-bandwidth memory, advanced packaging, networking, transformers, cooling equipment and specialized construction. A shortage in any one layer can delay revenue while fixed costs continue.

High-bandwidth-memory shortages may persist through at least the end of 2027, the IEA says (2026). Delivery schedules can also be affected by export controls, earthquakes, fabrication outages, shipping disruption or a supplier prioritizing a larger customer.

Stress the timing, not just the price

A ten-percent chip-price increase is visible in a model; a six-month delay can be more damaging because a completed building may earn nothing while interest, leases and staff costs accumulate. Model staggered commissioning, substitute components, expedited freight and the possibility that a delayed generation arrives after a more efficient one has launched.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Diversity matters at every layer. Two chip vendors may still rely on the same memory producer, packaging facility, foundry region or networking standard. Map true dependencies rather than counting supplier logos.

What happens if AI prices fall faster than demand grows?

Falling prices can expand usage and still destroy an infrastructure owner’s return. If price per compute unit declines faster than utilization rises, revenue and gross profit per accelerator fall. Customers may also switch from premium models to smaller models, open-source systems or more efficient inference techniques.

Use at least three demand-and-price cases:

Case Demand assumption Price and cost assumption Investor question
Upside High utilization and durable customer retention. Prices decline gradually; efficiency gains lower unit cost faster than prices fall. Does the company have power and chips ready without overcommitting?
Base Adoption grows but ramps unevenly by region and workload. Competitive discounts compress gross margin; power costs track contract terms. Does the project still cover depreciation and financing?
Downside Customers delay deployments or consolidate with fewer providers. Prices fall quickly while equipment, leases and power minimums remain fixed. How much capacity can be canceled, redeployed or impaired?

Do not use the IEA’s 2030 electricity projection as a guaranteed demand outcome. Its range reflects uncertainty and physical bottlenecks. A company’s own backlog, paid reservations, renewal behavior and customer workload data are more relevant to near-term underwriting.

How can financing and the balance sheet amplify AI risk?

Large projects increasingly require external capital. The IEA says data-centre investments have grown too large to be funded from company balance sheets alone and that capital markets will be critical for buildout (IEA, 2026). That dependence introduces refinancing, interest-rate and market-sentiment risk.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Review every fixed obligation

  • Debt maturities, floating-rate exposure and interest-coverage headroom.
  • Lease liabilities and renewal terms for buildings, servers and networking.
  • Take-or-pay power, colocation and capacity-reservation contracts.
  • Joint ventures in which the company may provide guarantees or future funding.
  • Supplier financing, deferred payments and commitments not yet recognized as debt.

Higher rates can make a project uneconomic before it is operational. A fall in the company’s share price or credit rating can also raise the cost of funding precisely when expansion requires more cash, creating a feedback loop between valuation and capacity plans.

Why do ecosystem relationships create contagion risk?

AI infrastructure is interconnected. A cloud provider may finance a customer’s capacity; a chip company may invest in a model developer; a landlord or power partner may depend on one tenant. The IMF identifies circular arrangements in which firms act simultaneously as customers, investors and financiers (IMF Annual Report 2026). If one participant cuts orders or loses funding, several reported growth streams can weaken together.

Map exposures by counterparty: major customers, cloud platforms, chip and memory suppliers, landlords, utilities, construction firms and lenders. Look for reciprocal revenue, equity stakes, guarantees and minimum-purchase commitments. A diversified list of contracts is not truly diversified if the counterparties depend on the same end customer or financing market.

How should investors compare two companies pursuing AI expansion?

Compare economic exposure, not headline megawatts or total capex. The following framework keeps unlike strategies on the same basis.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Comparison axis What to measure Why it changes risk
Committed versus productive capacity Installed, reserved and actually revenue-generating capacity. Separates useful supply from idle commitments.
Owned versus leased infrastructure Property, equipment, lease liabilities and take-or-pay terms. Reveals obligations hidden by a low capex line.
Revenue and gross-profit conversion Incremental revenue and gross profit per added investment dollar. Tests whether scale creates value.
Power cost and grid certainty Contract price, hedges, interconnection status and upgrade responsibility. Shows exposure to local delays and price shocks.
Supply-chain diversity Alternative chip, memory, networking and equipment sources. Measures resilience to a single bottleneck.
Balance-sheet and counterparty concentration Debt, leases, customer concentration and guarantees. Highlights contagion and refinancing risk.
Efficiency and price sensitivity Economics under faster hardware efficiency or lower AI prices. Captures obsolescence and commoditization together.

What due-diligence checklist can an investor use?

  1. Reconcile reported capex with leases, construction commitments, power contracts and supplier financing.
  2. Request utilization, realized pricing, backlog, renewal and customer-concentration data by major facility or workload.
  3. Rebuild gross margin after electricity, cooling, networking, labor, depreciation and security costs.
  4. Verify interconnection, permits, water availability, transmission upgrades and who bears each cost.
  5. Stress chip, memory, transformer and construction delays, including a six- to twelve-month revenue gap.
  6. Run price declines and efficiency gains simultaneously; either can reduce the value of existing hardware.
  7. Test debt, lease and take-or-pay obligations under higher rates and lower utilization.
  8. Map circular investments, guarantees and shared dependencies across customers, suppliers and financiers.
  9. Set an impairment trigger tied to utilization, realized price, power cost and useful-life assumptions rather than waiting for management guidance.

What would make an AI-spending program investable?

A credible program has phased commitments, transparent AI/non-AI accounting, contracted or demonstrable demand, flexible equipment and sites, secured power at defensible prices, diversified suppliers and enough liquidity to survive a slow ramp. Management should disclose utilization and realized pricing, not only installed capacity, and explain how projects earn more than their full cost of capital.

The central risk is not that AI demand must collapse. It is that spending, obligations and technology change faster than profitable demand. Investors who measure productive capacity, cash returns and downside flexibility can distinguish strategic investment from an expensive bet on perpetually rising prices.

Frequently Asked Questions

How can I detect AI capex hidden in a company’s financial statements?

Read the property, plant and equipment note, lease-liability roll-forward, purchase commitments and segment disclosures together. Compare additions to depreciation, construction-in-progress and capacity reservations; a low reported capex number does not rule out substantial leased or financed infrastructure.

Which early indicators suggest an AI buildout is running ahead of demand?

Watch for repeated commissioning delays, rising credits or discounts, falling revenue per accelerator, and customer contracts that are shortened or canceled. Increasing idle capacity alongside growing power and lease commitments is a stronger warning than a single quarter of slower revenue.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Who ultimately pays for grid upgrades serving a new data centre?

The answer depends on the utility tariff, interconnection agreement and local regulation. Costs may be assigned to the developer, shared among ratepayers, or recovered through special contracts, so investors should identify the responsible party and the timing in the project documents.

What accounting event confirms that AI hardware has become stranded?

Companies may record an impairment, accelerated depreciation or a change in useful-life assumptions when expected cash flows no longer support carrying value. The absence of an impairment does not prove assets are healthy; assumptions about utilization, prices and resale value can delay recognition.
