For an electronics manufacturing services (EMS) company, order book, factory utilisation and margins form one operating system. The order book indicates promised future demand, utilisation shows how much installed capacity is actually absorbing that demand, and margins show whether the work creates economic profit. The most credible quality signal is sustained backlog conversion into revenue and cash, rising or stable practical utilisation without service problems, and margins that hold or improve as the product mix becomes more complex.

No single metric identifies a good EMS stock. Investors need to test the links between the three measures, then add customer concentration, working capital, capital spending, design capability, leverage and execution history.

What an EMS order book tells investors

An order book, or backlog, is the value of customer orders that management expects to produce and ship in future periods. It is a demand indicator, not guaranteed revenue. Its usefulness depends on how quickly the company has historically converted orders into shipments, how much of the backlog is funded, and how firm the customer commitments are.

Start with backlog relative to revenue

Calculate backlog-to-revenue by dividing the disclosed order book by the latest annual or trailing-twelve-month revenue. A higher ratio can provide better visibility, but only if the company has the lines, labour, components and working capital to execute it. Compare the ratio with the company’s own history rather than treating a sector-wide “good” number as universal. A backlog equal to one year of sales means something different for a business that normally converts 90% of orders within twelve months than for one that repeatedly pushes schedules out.

Check the timing and funding of orders

Read the expected execution dates and distinguish purchase orders, firm contracts and customer announcements. Ask whether the work is funded, whether customers can cancel without substantial penalties, and whether the order value depends on a product launch that has not yet reached production. A headline award can overstate near-term visibility when the customer has not released production schedules or deposits.

Test conversion, not just bookings

Compare new bookings with shipments, revenue growth, receivables and operating cash flow. A healthy backlog should move through the factory into invoiced sales. Warning signs include a growing order book while revenue remains flat, receivables rise faster than sales, inventory accumulates, or management repeatedly changes delivery dates. Those patterns can indicate component shortages, customer qualification delays, design changes or orders that are less firm than the headline suggests.

Separate recurring programmes from one-time awards

Recurring production programmes, replenishment orders and long-lived platforms generally provide more durable visibility than a single project or initial launch batch. Ask how much backlog comes from repeat customers and how much will disappear after one build. The end market matters: industrial, automotive, medical, communications and consumer programmes have different qualification cycles, product lives and pricing dynamics.

Evaluate customer and mix concentration

One large customer can create a large backlog and still leave the EMS company vulnerable to a product decision made elsewhere. Review the share of revenue and backlog represented by the largest customers, whether contracts have minimum-volume commitments, and whether the company can redeploy lines if a programme ends. Syrma SGS Technology Limited’s 2024–25 annual report describes movement toward industrial, automotive, healthcare, RFID, exports and ODM/design work. Such mix changes can affect durability and margin potential, but the investor must verify that the newer businesses are producing repeatable shipments rather than only announced opportunities.

How to interpret capacity utilisation

Capacity utilisation measures the portion of available production capability being used. Higher utilisation can signal demand absorption and operating leverage: fixed factory, engineering and supervisory costs are spread across more units. It is not automatically positive, because the definition of “capacity” and the mix of products running through each line determine the result.

Use practical capacity, not theoretical capacity

Theoretical capacity assumes every machine runs continuously at an ideal rate. Practical capacity allows for maintenance, changeovers, testing, quality checks, labour constraints and planned downtime. Ask management which definition it uses and whether the disclosed percentage covers all plants, only major lines or a selected business. A company can report high overall utilisation while a specialist test process is the true bottleneck.

Look below the company-wide average

When plant- or business-level data is available, compare utilisation by site and process. A constrained automotive line, medical validation cell or advanced surface-mount line may limit shipments even when other lines are idle. Product mix also changes the denominator: a complex medical assembly may consume more testing time than a simple board, so unit counts can make utilisation appear stronger or weaker without changing economic output.

Connect utilisation to service and cost outcomes

Rising utilisation should be accompanied by on-time delivery, acceptable defect rates, stable warranty costs and disciplined overtime. If utilisation rises while expedited freight, subcontracting, rework or customer complaints increase, the factory may be operating beyond its efficient level. Conversely, a modest utilisation rate can be rational during a deliberate launch if the company is building inventory, qualifying equipment or training staff for a higher-value programme.

Interpret expansion-related dips correctly

New capacity depresses utilisation before it reaches a steady production load. Syrma SGS reports commissioning a new Pune manufacturing plant and a Pune design centre for MedTech ODM. Investors should separate this planned ramp from structural underuse by checking commissioning dates, customer qualification milestones, hiring, capex spending and the expected loading curve. A temporary dip with signed programmes and improving throughput is different from repeated expansion without corresponding orders.

Use utilisation with capex and subcontracting data

Compare the utilisation trend with capital expenditure, depreciation and outsourced production. If internal utilisation is high but subcontracting is also rising, the company may have a bottleneck that requires targeted investment. If utilisation falls after a large expansion and subcontracting drops, the company may be bringing work in-house as intended. The key question is whether each incremental dollar of capacity can earn an acceptable return after depreciation and start-up costs.

What margins reveal about pricing power and execution

Margins show how much value remains after manufacturing inputs and operating costs. Review gross margin, EBITDA or operating margin, and net margin separately; each answers a different question.

Gross margin: product economics and manufacturing control

Gross margin reflects selling prices against components, direct labour, manufacturing overhead, freight treatment and production yield. Changes can result from product or customer mix, component prices, labour inflation, scrap, warranty provisions and pass-through clauses. A contract that passes component-cost increases to the customer may preserve gross profit dollars while leaving the percentage margin unchanged or lower.

EBITDA or operating margin: scale and overhead absorption

Operating margins show whether the company is covering engineering, sales, quality, factory supervision and other overheads. As utilisation rises, these costs can be absorbed over more revenue, but that benefit may be offset by launch expenses, expedited logistics, wage pressure or a new plant’s pre-revenue costs. Track the margin over several reporting periods and separate recurring performance from one-time start-up charges.

Net margin: financing and depreciation reality

Net margin includes depreciation from recent capex, interest expense, taxes and other non-operating items. An EMS company can report improving EBITDA while net margin remains weak because a major expansion has entered depreciation or debt costs have increased. Reconcile the two rather than using EBITDA as a substitute for cash profitability.

Look for mix-led, not merely cost-cut, improvement

Durable margin expansion is more credible when it coincides with higher-value design, engineering, regulated production, testing or complex integration. KPMG describes India’s challenge as moving from lower-value PCBA and box-build work toward design-led and precision manufacturing. A margin increase caused only by temporary component deflation or unusually favourable customer mix can reverse when conditions change.

Understand the pricing environment

Dixon Technologies’ FY2024–25 report identifies competitive pricing, relatively low EMS margins, supply-chain delays and uncertain demand as risks. This context means revenue growth alone does not prove pricing power. Ask whether the company can raise prices, recover cost inflation, charge for engineering changes, or retain a programme when competitors bid aggressively. Stable margins through input volatility and customer negotiations are stronger evidence than a single quarter of expansion.

A linked framework for analysing an EMS stock

Use the following sequence to connect demand, capacity and profitability instead of reading each metric in isolation.

  1. Measure backlog visibility. Record backlog, order intake, expected shipment timing, cancellation terms, funded status and customer concentration. Compare backlog-to-revenue with prior years.
  2. Test conversion. Follow backlog into quarterly revenue, receivables, inventory and operating cash flow. Investigate schedule changes and any gap between bookings and shipments.
  3. Map capacity. Identify plants, lines, shifts, bottlenecks and commissioning dates. Use practical capacity and note where utilisation is disclosed only at group level.
  4. Check operating quality. Pair utilisation with on-time delivery, yield, warranty, rework, overtime, expedited freight and subcontracting.
  5. Bridge margins. Attribute gross and operating-margin changes to mix, component and labour costs, freight, yield, warranty, depreciation, start-up costs and contractual pass-throughs.
  6. Assess cash returns. Compare operating cash conversion, working-capital days and return on incremental capacity with the reported profit.
  7. Stress-test concentration and leverage. Model the effect of a delayed launch, lost customer, component shortage or interest-rate increase.

Metrics to compare EMS stocks beyond revenue growth

Area Questions to ask Why it matters
Backlog quality What is the backlog-to-revenue ratio, historical conversion rate, execution timing and cancellation exposure? Separates visible, executable demand from headline awards.
Utilisation Is the percentage based on practical capacity, and where are the bottlenecks? Shows whether fixed assets are being absorbed efficiently.
Margins How do gross and EBITDA margins move after mix, cost, yield and start-up adjustments? Tests pricing power and operating leverage.
Customer mix How concentrated are revenue and backlog, and how recurring are programmes? Estimates the risk of a single programme ending.
Value-added capability Does the company provide design, ODM, testing, engineering or regulated manufacturing? Higher-value work can support better retention and margins.
Capital intensity What capex, depreciation and ramp time are required for each expansion? Reveals whether growth creates acceptable returns.
Working capital How are receivable, inventory and payable days changing? Identifies cash trapped behind reported sales.
Balance sheet What are leverage, interest coverage and customer credit quality? Determines resilience during delayed programmes.
Execution record Does management deliver launches on time and achieve stated utilisation? Historical delivery is a practical test of forecasts.
Geographic exposure What share of output and components is imported or exported? Highlights currency, logistics, tariff and supply risks.

Working capital and cash: the check on accounting profit

EMS companies often buy components before shipment and may carry customer-specific inventory. Rising sales can therefore consume cash. Track receivable days, inventory days and payable days alongside backlog conversion. A backlog that grows while receivables age, inventory becomes obsolete or operating cash flow stays negative deserves a lower quality assessment.

Component availability can also distort the pattern. A customer may place a large order, but missing semiconductors or displays prevent completion; the EMS company holds partial builds and waits for the final parts. Conversely, a customer’s advance payment can support production and improve cash conversion. Read contract terms and cash-flow notes rather than inferring them from revenue alone.

Sector context for investors

Syrma SGS Technology Limited’s annual report puts the global EMS market at USD 577.32 billion in calendar year 2024, with Asia-Pacific representing 36%, or USD 207.84 billion. The same report projects growth from USD 617.90 billion in 2025 to USD 1,130.89 billion by 2034. These are directional market estimates in a company report, not a valuation for any individual stock.

KPMG in India’s 2026 analysis estimates India’s EMS sector could expand from USD 10–12 billion in financial year 2020 to USD 40–45 billion in financial year 2025, with an estimated 5–6% share of global EMS output. It also estimates that 60–90% of bill-of-materials across key components in India is imported. That import dependence makes lead times, currency movements, logistics and local component development important to margins and utilisation.

As Rohan Rao, Partner, Deal Advisory, KPMG in India, put it: “India’s EMS sector has reached a pivotal moment where the foundations of scale are firmly in place, but the next phase of growth will be defined by depth.” For stock analysis, “depth” means engineering, design, testing, precision processes, reliable supply and repeat programmes—not simply more assembly volume.

Common traps and how to avoid them

  • Treating announced awards as revenue: require evidence of funded releases, production schedules and past conversion.
  • Using one utilisation percentage: inspect plant, process and product-level constraints where disclosed.
  • Celebrating a single margin spike: bridge mix, input prices, freight, yield and one-time items across multiple periods.
  • Ignoring expansion drag: include depreciation, hiring, qualification and start-up losses in the return calculation.
  • Equating growth with pricing power: check whether contracts recover inflation and whether customers can switch suppliers.
  • Overlooking working capital: reconcile earnings with receivables, inventory and operating cash flow.
  • Using market forecasts as stock targets: sector growth does not establish an issuer’s competitive position or valuation.
  • Assuming diversification is complete: verify customer and end-market shares after each reported period.

A practical quarterly review checklist

  1. Update backlog, bookings and backlog-to-revenue using the same definitions each quarter.
  2. List the largest customers, programmes, end markets and expected production dates.
  3. Record utilisation by plant or business, practical-capacity assumptions and new commissioning milestones.
  4. Reconcile gross-margin and operating-margin changes to mix, costs, yield, freight, warranty and start-up items.
  5. Compare revenue growth with receivables, inventory, payables and operating cash flow.
  6. Recalculate capex, depreciation, debt and the expected return on new lines.
  7. Note delivery delays, quality events, subcontracting and changes in customer guidance.
  8. Write a one-paragraph conclusion stating whether demand is converting, capacity is productive and margins are durable.

Bottom line

Order book answers “how much work is promised,” utilisation answers “can the factories absorb it,” and margins answer “is the work economically worthwhile.” An EMS stock becomes more compelling when backlog converts on schedule, practical utilisation improves without quality or delivery deterioration, and margins remain resilient as the company moves into design, engineering, regulated or otherwise complex work. If any link breaks—orders do not ship, capacity sits idle, cash is trapped in working capital or margins depend on temporary conditions—revenue growth should be treated cautiously.
