Short answer: If your primary requirement is automated dependency discovery plus a defensible blast-radius view before and after changes, put ServiceNow OpenTelemetry Service Mapping at the top of the shortlist. Evaluate Dynatrace or Datadog when you need a full commercial APM workflow around Istio traces, logs and diagnosis. If you operate Kubernetes yourself and can own the engineering work, Istio telemetry combined with Prometheus, Kiali and Grafana offers the most control with no single SaaS dependency.
The right choice depends less on a colorful topology screen than on identity quality, edge accuracy, upstream and downstream analysis, telemetry coverage, integrations, retention, access controls and the effort required to keep all of it reliable.
What service-mesh observability platforms actually do
Istio supplies the raw evidence needed to understand a mesh. Its observability documentation says that Istio “generates detailed telemetry for all service communications within a mesh.” That telemetry includes metrics for latency, traffic, errors and saturation, distributed-tracing spans that show service call flows and dependencies, access logs, and signals from the mesh control plane. The Telemetry API lets operators set mesh-wide defaults and override metrics, access logs or tracing for a namespace or workload.
Those signals are not the same thing as a usable dependency map. A platform has to identify a workload consistently, correlate telemetry from callers and callees, infer edges, retain history, and present the result as a service or application topology. Impact analysis adds another layer: it must show which upstream consumers and downstream dependencies could be affected by a planned change, an outage or a policy adjustment. A dashboard that merely draws request arrows is useful for orientation, but it is not automatically a change-management tool.

For a purchase decision, separate four capabilities:
- Discovery: finding services, workloads, Kubernetes objects, hosts, databases and inferred components.
- Relationship modeling: turning telemetry and metadata into direct and transitive dependency edges.
- Impact analysis: exposing upstream consumers, downstream dependencies and the likely blast radius of a change.
- Diagnosis: joining topology to metrics, logs, traces and alerts so an operator can explain why an edge is unhealthy.
Every option below is strong in a different part of that chain. The buying mistake is to treat “service map” as a complete specification.

When ServiceNow OpenTelemetry Service Mapping is the leading candidate
ServiceNow describes its mapping product as able to “Automatically discover and map cloud-native apps, inferred services, and Kubernetes objects.” It also emphasizes monitoring dependent services and knowing the impact of planned and unplanned changes through upstream and downstream visibility. That combination makes it the clearest direct fit when the requirement is not merely “show my mesh,” but “show what a change will touch” across Kubernetes and other infrastructure.
Do not assume automatic discovery means automatic correctness. Run a proof of concept with representative OpenTelemetry resource attributes, multiple namespaces, ephemeral workloads, gateways, queues, databases and at least one non-Kubernetes service. Check whether the resulting entities match the names used by application owners and change records. Confirm how duplicate names, renamed workloads, short-lived jobs and shared infrastructure are handled. The useful output is a stable service model that people can trust during a change review, not just a first-pass diagram.

When Dynatrace is the better fit
Dynatrace positions its Istio capability around end-to-end traces and logs for microservices and sidecar proxies, Istio-specific problem detection and root-cause analysis. Choose this path when the operating model already centers on commercial APM and the same analysts need to move from a dependency edge into trace waterfalls, logs and diagnosed problems without stitching together several products.
Validate architecture details rather than relying on a generic “Istio supported” label. Ask the vendor to demonstrate your sidecar configuration, gateways, ingress and egress traffic, and any ambient-mode components you use. Confirm how long traces, logs and topology history remain available, which data is sampled, how unsampled or tail-sampled traces affect dependency counts, and how licensing changes with high-cardinality mesh telemetry.
When Datadog makes sense
Datadog is attractive when an organization already uses its APM, Software Catalog and host inventory. ServiceNow’s vendor-mapping documentation notes that Datadog service entities can come from Software Catalog and Hosts APIs and can be mapped by service-name tags when metadata is missing. Its default dashboards use the trace.http.request metric and can be customized.

Inventory every workload that should appear, verify a consistent service-name tag, and check that traces and the required trace metric are emitted for each protocol and traffic path. Include asynchronous calls, retries, failed requests, sidecar-generated traffic and cross-cluster calls in the test. A map built from partial tags can look complete while silently omitting the very dependency that matters during an incident.

When the Kiali, Prometheus and Grafana stack is enough
Kiali’s architecture documentation describes Prometheus as an Istio dependency and says Kiali uses Prometheus data to figure out mesh topology, show metrics, calculate health and identify possible problems. Kiali’s Grafana integration documentation explains that Grafana supplies advanced querying and highly customizable settings beyond Kiali dashboards.
This stack is compelling when your team already operates Kubernetes monitoring and wants to keep telemetry in its own environment. You control retention, recording rules, dashboard code and data placement. The trade-off is operational ownership: engineers must maintain Prometheus capacity and federation, Kiali and Grafana upgrades, authentication and authorization, alert routing, backups, schema changes and correlation across clusters. You also need to design your own change-impact workflow; topology visibility alone does not create a governed blast-radius report.
Compare the capabilities that determine dependency-map quality
Discovery and identity
Ask what constitutes a service identity. Useful answers include Kubernetes namespace and workload, OpenTelemetry service attributes, deployment labels, host identity and an application-owned catalog record. A platform that depends on one tag is fragile during migrations. A platform that merges every similarly named workload is equally dangerous. Test rolling deployments, blue-green versions, canary labels and workloads that share a database or queue.

Dependency depth
Direct caller-to-callee edges are the starting point. For impact analysis, you also need transitive relationships: an API depends on a payment service, which depends on a database, which depends on a storage system. Determine whether the tool shows hosts, databases, queues, gateways and external endpoints, and whether it distinguishes a real application dependency from a telemetry path created by a proxy, health check or retry.

Impact analysis and history
A useful change view answers three questions: which upstream services consume the component, which downstream systems can be affected, and what evidence supports those edges. Ask whether the platform can compare topology over time, retain historical versions and associate a planned change with the affected services. Also test an unplanned event: stop a dependency or inject errors and see whether the incident view follows the same relationships used by the change workflow.
Telemetry completeness
Istio can provide metrics, access logs and trace spans, but collection is configurable. Mesh-wide defaults may be overridden at namespace or workload level through the Telemetry API. Confirm that your policy does not accidentally disable a signal needed for mapping. Measure coverage for HTTP, gRPC and TCP traffic, ingress and egress gateways, retries, timeouts and failed requests. Check whether control-plane health and data-plane telemetry are visible together.
Operations, integration and governance
Commercial platforms reduce the work of running storage and user interfaces, but require decisions about data residency, retention, access control, export and vendor APIs. A self-managed stack avoids a single SaaS contract but transfers those responsibilities to your team. In either model, verify integration with Kubernetes metadata, OpenTelemetry, existing APM, incident management and IT service-management records. Role-based access should let platform operators see mesh-wide data while allowing application teams to manage their own services without exposing unrelated workloads.
How to run a dependency-mapping proof of concept
- Define the decision. Write down the change scenarios the platform must support: a new deployment, a mesh policy change, a database migration, a cluster failure and an incident involving a shared service.
- Select a representative slice. Include several namespaces, at least one gateway, synchronous and asynchronous calls, a stateful dependency, a non-Kubernetes endpoint and more than one cluster if that is part of your production design.
- Establish a ground-truth inventory. Have service owners list the expected callers, callees, hosts, databases and queues. Mark which relationships are optional, batch-only or environment-specific.
- Verify signal coverage. Confirm that Istio metrics cover latency, traffic, errors and saturation and that trace spans and access logs exist for the flows in scope. Record sampling and retention settings.
- Measure identity accuracy. Compare discovered names and ownership with your inventory. Look for duplicates caused by version labels, missing edges caused by absent tags and false edges caused by proxies or health checks.
- Exercise impact views. Select a component and record the upstream and downstream results. Then introduce a controlled change or failure and check whether the same services appear in the operational view.
- Test administration. Create least-privilege roles, review audit records, test API export, and verify that topology and telemetry retention meet your incident and change-management requirements.
- Calculate operating effort. Include collector configuration, metadata hygiene, dashboard maintenance, upgrades, storage, federation, alert tuning and training. A lower license bill is not a lower total cost if the team must build every correlation workflow.
Common failure modes and how to correct them
The map shows only direct HTTP calls
This usually means the telemetry or identity model does not include asynchronous systems, TCP traffic, gateways or external services. Expand instrumentation and metadata, then verify that the platform models queues, databases and non-mesh endpoints instead of treating them as unknown nodes.

One application appears as many services
Version, namespace, cluster or pod labels may be used as the primary identity. Define a stable service name and retain deployment version as a separate attribute. Reconcile that naming rule across OpenTelemetry resource attributes, Kubernetes labels and any catalog or host APIs.
Several applications collapse into one node
Shared labels or inconsistent service-name tags can merge unrelated workloads. Make ownership and environment explicit, then test the map during a canary deployment so versions remain distinguishable without creating permanent duplicates.
The blast radius is larger than the real change
Retries, health checks and sidecar traffic can create edges that do not represent business dependency. Filter or classify those flows, and require an owner or evidence type for high-impact relationships. Keep the raw telemetry available so an operator can audit why an edge exists.
Topology disappears after a retention window
Dependency history is only useful if retention matches the cadence of releases and audits. Compare the platform’s topology, trace and log retention separately; they may not share the same policy. Export the records required for regulated change reviews before short-lived data expires.
A practical buying decision
- Choose ServiceNow OpenTelemetry Service Mapping first when cross-environment discovery and planned-change blast radius are the buying center of gravity.
- Choose Dynatrace when deep APM diagnosis around Istio traces, logs and sidecars is more important than integrating topology into a broader change-management model.
- Choose Datadog when your organization already standardizes on its APM and can enforce the tags and trace metrics needed for complete service entities.
- Choose Kiali, Prometheus and Grafana when your Kubernetes team values control and customization and is prepared to run the platform, storage and governance itself.
Whichever route you take, make the proof of concept prove identity, edge accuracy and change impact—not just that a graph renders. The platform that best connects trustworthy service relationships to the workflow your engineers already use will outperform a more attractive map with incomplete metadata.
