P&G’s AI factory is an operating model for turning consumer needs into reusable, governed AI capabilities. It starts with standardized enterprise data, gives teams controlled access to current models through a shared platform, and connects those models to employee workflows, cloud services, factory equipment and quality systems. The aim is not a single chatbot or a one-off pilot: it is repeatable delivery across product discovery, commercial work, product supply and manufacturing.
Publicly described results show the model working at several layers. P&G’s internal chatPG had more than 35 use cases after its 2023 launch; Microsoft says an edge-to-cloud manufacturing approach cut model-deployment time by up to 90%; and Siemens reports five-to-ten-times-faster commissioning with 10%–20% scrap reductions for a visual-inspection implementation. Those figures come from different years and vendors, so they should be read as attributed case-study results rather than one audited company-wide scorecard.
What is P&G’s AI factory?
P&G uses “AI factory” to describe the integrated capability that industrializes AI across the company. Its careers material groups together global data sources, development tools, methods and best practices, production deployment and monitoring, and security protocols. The design favors composable models: a capability built for one business problem can be adapted for another instead of being discarded after a pilot.

In a September 2026 ETCIO interview, Global CIO Seth Cohen described the sequence as identifying an unmet consumer need, determining the people, processes and technology required, and then scaling the resulting capability across geographies. That sequence puts business outcomes ahead of choosing a fashionable model.

P&G’s scale explains the need for a factory approach. The company says it serves 5 billion consumers and has data-science roles across 10 business categories and more than 15 cities. A shared way to define data, select models, secure access and monitor production systems is more practical than asking every plant or function to invent its own stack.
How does the AI-factory architecture work?
The architecture can be understood as a set of layers. Each layer removes a recurring source of friction for the next one, from inconsistent data to unsafe production changes.
1. Standardized data is the foundation
P&G identifies a single SAP instance and a common data lake as core elements of its foundation. Standardization gives teams shared definitions for products, materials, suppliers, orders, plants and performance measures. Without those definitions, a model trained in one market may interpret the same field differently in another.

2. A shared model harness provides controlled access
Above the data foundation sits a shared harness that provides access to current models while enforcing security, control and connectivity. Teams can use a suitable model without separately negotiating every integration, identity rule or network path. The harness also creates a common place to manage model versions and usage policies as providers update their systems.
The goal is model choice without platform fragmentation. A language model may be appropriate for summarizing service interactions, while a time-series or computer-vision model is better for equipment or packaging inspection. The factory makes those choices easier to govern because they pass through common controls.
3. Development methods turn experiments into reusable assets
P&G’s AI Factory description includes development tools, methods and best practices. In practice, that means teams can reuse data pipelines, evaluation patterns, prompt or feature components, deployment templates and monitoring approaches. Reuse matters because the expensive part of enterprise AI is often surrounding engineering and governance rather than the first model call.

4. Deployment and monitoring keep models operational
Production deployment and monitoring are explicit parts of the capability. A model must be packaged, released to the right environment, observed for failures or drift and updated when products, materials, processes or data change. Treating those activities as standard factory stages is what separates an operating model from a collection of proofs of concept.

5. Security protocols apply across the stack
Security is described as a built-in protocol layer, covering data access, model connectivity and production use. The public descriptions do not provide a complete control catalog or an error-rate audit, so readers should not infer a specific certification or universal control from the phrase “security protocols.” They do show that access and accountability are designed into the platform rather than left to individual projects.
How does P&G move from a consumer need to a deployed AI capability?
P&G’s sequence is a repeatable decision path rather than a model-first experiment. A project generally moves through these stages:
- Define the unmet need. Start with a consumer, employee, service, supply or manufacturing problem that has a measurable consequence.
- Map people and processes. Identify who makes decisions, what information they use, where handoffs fail and which actions remain human responsibilities.
- Check the data foundation. Confirm that relevant records exist in the standardized core systems and common lake, with usable history, permissions and consistent definitions.
- Select the model pattern. Choose a language, predictive, prescriptive or vision approach based on the task. The shared harness is intended to provide controlled access to current models and the necessary connectivity.
- Build with reusable components. Apply established methods, tools and best practices so that data preparation, evaluation, identity and monitoring do not have to be recreated.
- Validate with the people who own the outcome. Test usefulness, failure modes and workflow fit. Keep an accountable employee in the loop where the output affects customers, operations or decisions.
- Deploy and monitor. Release through the production process, watch performance and data drift, and adapt the model when products, packaging, equipment or operating conditions change.
- Scale geographically or functionally. Reuse the capability in another market, category or plant only after checking local data, process and regulatory differences.
This sequence is why P&G describes the factory as a platform that simplifies model development and scales it across the company, rather than as one central AI application.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesWhat is chatPG and how many use cases does it support?
chatPG is P&G’s internal generative-AI assistant. CIO Dive reported that it officially launched in September 2023 after beta testing, was built with OpenAI’s API and had more than 35 use cases using internal data. Reported examples included employee onboarding and call-center support.
P&G paired access with a 10-minute training session and an acceptable-use policy. Employees remained accountable for the material produced and were expected to review AI-generated content before relying on it. Former CIO Vittorio Cretella stated: “What we emphasize is that regardless of how powerful the generative AI model is, the accountability and the outcomes or the content remains with the employee, which is paramount.”
The number “more than 35” is a reported 2023 snapshot, not a current total or a promise that every use case is available to every employee. It demonstrates the value of a shared internal service: once identity, policy and model access are established, teams can apply the same controlled capability to multiple workflows.
How does P&G deploy AI across manufacturing and supply chain?
Manufacturing use cases connect plant-floor signals to cloud analytics and then return predictions or recommendations to operations. Microsoft’s August 21, 2025 customer story describes P&G using Azure IoT Operations with Azure Arc to capture equipment data at the edge, analyze it in the cloud and deploy predictive or prescriptive models across plants.

Edge capture and cloud analysis
Industrial equipment generates high-volume, time-sensitive data. Processing some of it near the line can reduce latency and avoid sending every raw signal to a central system, while the cloud provides shared storage, history and computing for model development. Microsoft quotes P&G Vice President of Information Technology Kurt Lermann: “Data from the line travels edge-to-cloud into P&G’s Azure-based corporate data lake. P&G data scientists use that data to build AI models, look into history, detect trends, and drive predictive or prescriptive models.”

Predictive and prescriptive decisions
Predictive models estimate what may happen, such as an equipment condition that precedes a stoppage. Prescriptive models go further by suggesting an action or operating adjustment. The public case study does not disclose a complete accuracy, downtime or return-on-investment breakdown, but Microsoft reports that model-deployment time was cut by up to 90%. That is a vendor-reported customer-story metric and should not be treated as a company-wide audited average.
Reusable plant deployment
The value of an edge-to-cloud pattern is repeatability. Once connectivity, identity, data routing and monitoring are standardized, a model can be adapted for additional lines or plants without rebuilding the entire integration. Local validation remains necessary because equipment, materials and operating limits can differ.
How does AI quality inspection work on the production line?
A separate Siemens release dated September 15, 2026 describes a P&G visual-inspection solution built from P&G deep-learning models, Siemens Industrial Edge and industrial PCs equipped with NVIDIA GPUs. The Visual Inspection Cockpit inspects every product in real time and adapts to variation in materials and packaging.
Inspection at this point is not a sample check performed after a batch is complete. A vision model evaluates products as they move through the line, allowing operators to identify defects or process changes quickly. Adaptation to material and packaging variation is important because a model that works only under one fixed appearance would generate excessive false rejects when designs or inputs change.
Siemens reports commissioning five to ten times faster than traditional bespoke vision systems and scrap reductions of 10% to 20%, depending on the product. Those are figures from Siemens’ press release, not an independently audited result covering every P&G line. The range also signals that impact varies by product and process rather than being a guaranteed rate.
Siemens COO and CTO Rainer Brehm characterized the industrial requirement this way: “Our Industrial AI and Industrial Edge capabilities deliver what high-speed production demands: full inspection accuracy for thousands of products per minute, scalable from a single line to a global footprint.” The statement describes the platform’s intended capability; it does not establish a universal accuracy percentage for P&G.
Does P&G’s AI factory replace employees or augment them?
The documented operating practices point to augmentation, with humans retaining responsibility for decisions and outputs. chatPG users were trained to review generated content, and P&G’s own collaboration summary presents AI as a teammate that supports cross-functional work rather than as a replacement for the team.
In an April 4, 2025 summary of work with Harvard Business School’s D^3 and Wharton, P&G reported that teams working with AI were about 12% faster. The summary also described better cross-functional balance and positive employee responses. Chief R&D and Innovation Officer Victor Aguilar said: “This study affirms what we’ve long suspected: AI is a game-changer for innovation.”

“Faster” in that exercise is a teamwork result, not a claim that every P&G employee or process is 12% more productive. The human-oversight rule matters operationally: employees remain the owners of customer communications, decisions and content even when an AI system drafts, predicts or recommends.
What results has P&G reported from its AI investments?
The available figures describe different layers of the factory and come from different dates and publishers.
| Area | Reported result | How to interpret it |
|---|---|---|
| Enterprise AI coverage and speed | 80% of P&G’s global business using the AI factory and 10-times-faster deployment, according to former CIO Vittorio Cretella in a 2023 CIO presentation reported by CIO Dive | Historical CIO statement; not a current audited KPI |
| Generative-AI workflows | More than 35 chatPG use cases after the September 2023 launch | Reported use-case count at that time, not a current adoption total |
| Manufacturing model deployment | Up to 90% faster deployment, Microsoft customer story, August 21, 2025 | Vendor-reported result for the described Azure IoT Operations and Azure Arc implementation |
| Visual inspection | Five-to-ten-times-faster commissioning and 10%–20% scrap reduction, Siemens release, September 15, 2026 | Vendor-reported range that varies by product |
| Human-AI teamwork | About 12% faster teams in P&G’s summary of an HBS D^3 and Wharton collaboration, April 4, 2025 | Result from the described collaboration exercise, not a company-wide productivity audit |
No public source in these descriptions supplies a complete cost model, return-on-investment calculation, model-accuracy portfolio, error-rate register or current company-wide adoption breakdown. The numbers are useful evidence that the operating model has produced measurable outcomes, but they are not interchangeable.

What governance practices make the factory safer to scale?
Three practices recur in the public descriptions: shared controls, explicit employee accountability and production monitoring.
- Shared controls: The model harness centralizes security, connectivity and access to current models instead of allowing unmanaged point integrations.
- Policy and training: chatPG users received a 10-minute training session and an acceptable-use policy before using the internal assistant.
- Human review: Employees must review generated content and retain accountability for outcomes.
- Operational monitoring: Production deployment includes monitoring so teams can detect changes in data or model behavior.
- Local validation: A reusable model still needs testing against the materials, packaging, equipment and process limits of each plant or market.
These controls do not eliminate risk. They make responsibility visible and create a repeatable path for handling model changes, data quality problems and unexpected outputs.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How should another enterprise evaluate an AI-factory model?
A credible comparison should examine the operating system around the models, not just the model brand or a demo. Use these six axes:
- Data standardization: Are definitions shared across business units, and is there a governed lake or equivalent foundation?
- Model access and controls: Can teams choose appropriate models while security, identity and connectivity remain centralized?
- Reuse and deployment speed: Are pipelines, evaluation methods and release tooling reusable, and is speed measured against a stated baseline?
- Edge, cloud and plant integration: Can the system move data from equipment to analytics and return useful actions at operational speed?
- Outcome evidence: Are improvements independently measured, or are they vendor-reported case-study figures with limited scope?
- People and accountability: Are training, review duties and ownership of decisions explicit?
This framework prevents a common mistake: equating a vendor’s best project result with an enterprise-wide average. P&G’s published examples show why the distinction matters; each metric has a different owner, date, environment and denominator.
What are the practical limits of P&G’s public results?
The public record is strongest on architecture and selected implementations, not on a full financial audit. The 80% coverage and 10-times-faster statement dates to 2023. The manufacturing and inspection improvements come from Microsoft and Siemens customer materials, while the 12% teamwork result is P&G’s summary of an academic-partner exercise. None of those sources establishes a single current percentage for all AI projects.

Readers should also separate deployment speed from business value. Releasing a model faster is beneficial only if the model is accurate enough, adopted by operators and maintained as conditions change. Likewise, lower scrap on one product does not prove the same reduction across every line. P&G’s factory model addresses those risks through standardized data, monitoring and human ownership, but the detailed error rates, costs and return-on-investment figures are not publicly itemized in the available accounts.
What does P&G’s AI factory mean for enterprise AI strategy?
P&G’s example shifts attention from isolated pilots to industrial capability. The differentiators are the shared data foundation, a governed route to multiple models, reusable engineering and explicit links to employee and plant workflows. ChatPG demonstrates the employee-facing layer; edge-to-cloud predictive models demonstrate supply and manufacturing integration; visual inspection demonstrates real-time execution at the line.
The central lesson is sequencing. Data definitions and controls come before scale, reusable components come before dozens of projects, and human accountability remains after deployment. That combination lets P&G pursue global reuse without pretending that every market, product or factory is identical.
Frequently Asked Questions
Is chatPG available to the public?
The documented version of chatPG is an internal P&G service for employee workflows. Public descriptions do not report a consumer sign-up, public API or external product edition.
Which AI models does P&G use besides chatPG?
The published accounts describe a shared harness that can provide access to current models, plus deep-learning models for visual inspection and predictive or prescriptive models for equipment data. They do not publish a complete model inventory or rank one model provider as the company standard.
Can a factory copy P&G’s AI-factory design immediately?
The pattern is transferable, but copying the software alone is insufficient. An organization needs common data definitions, plant connectivity, identity and security controls, model-monitoring skills, and operating owners who can validate recommendations on each line.
Why do the reported performance percentages differ so much?
They measure different outcomes: deployment time, commissioning time, scrap, teamwork speed and historical coverage. Each figure also comes from a different source and setting, so combining them into one overall productivity percentage would be misleading.
