If you need to trace, debug, and evaluate AI-agent workflows without sending every event to a proprietary monitoring service, shortlist Langfuse, Arize Phoenix, and Comet Opik. They overlap, but they are not interchangeable: Langfuse documents a broad platform for traces, prompts, evaluations, and production operations; Phoenix centers on trace-led debugging and standards-oriented instrumentation; Opik focuses on visibility into each agent step and evaluation from development through production.

“Open source” and “self-hostable” do not by themselves answer whether a platform meets your license, security, compliance, retention, or operating-cost requirements. Treat the three products as candidates for a controlled proof of concept, verify the current repository license and edition boundaries, and test them with the same agent workload before choosing one.

What an open-source AI-agent monitoring platform actually does

An AI agent can call a model several times, retrieve documents, invoke tools, branch on intermediate results, and continue across a multi-turn session. A single latency or error metric cannot explain why the final answer was wrong. An agent-monitoring platform records the run as a trace: a parent task with nested model calls, retrieval operations, tool calls, application code, and other events.

  • reconstruct the exact sequence of steps and inputs that produced an output;
  • see latency, token or usage data, and estimated cost at the run and component level;
  • associate activity with a user, session, agent version, prompt version, or experiment;
  • attach evaluations to outputs and traces so regressions can be detected;
  • compare repeated runs on the same inputs; and
  • export or retain data under the organization’s own controls.

Enterprise monitoring suites often provide some or all of those functions as a managed service. An open-source or source-available alternative can instead be deployed in your environment, but your team then owns infrastructure, upgrades, access control, backups, incident response, and the consequences of the product’s license. “Self-hosted” describes where software runs; it is not a guarantee of a particular security certification, data-residency outcome, or total cost.

The three candidates at a glance

Candidate Documented emphasis Tracing and instrumentation Evaluation workflow What you must verify
Langfuse Integrated AI-engineering platform spanning observability, prompts, and evaluations Traces LLM and non-LLM calls; supports multi-turn sessions, users, agent graphs, native Python and JavaScript SDKs, framework integrations, OpenTelemetry, and gateway ingestion Prompt versioning and deployment, evaluations, production monitoring, cost and latency analysis, API access, and blob-storage exports are documented Current repository license, edition limits, deployment architecture, data flows, and which security or administration features require an enterprise edition
Arize Phoenix Trace-led debugging, experiments, and evaluation built around open instrumentation standards Runs locally or self-hosted; built on OpenTelemetry and uses OpenInference instrumentation; accepts traces for inspecting runs Score outputs with evaluation tests, iterate on prompts with production examples, and compare experiments on identical inputs Current license and edition terms, exact OpenTelemetry/OpenInference fields implemented, retention and scaling behavior, and the boundary between Phoenix and the managed Arize AX platform
Comet Opik Full visibility into agent steps and evaluations across the delivery lifecycle Documents logging from user interaction through context retrieval and tool calls; confirm support for your frameworks and providers Automated evaluations intended to find and fix errors during development, testing, and production Precise license, self-hosting procedure, enterprise-only capabilities, export options, and interoperability with your existing telemetry stack

These descriptions come from the vendors’ product materials. They establish documented scope, not a head-to-head performance ranking. No identical production-scale benchmark establishes a universal winner.

Langfuse: broad, self-hostable workflow coverage

Langfuse presents itself as an open-source, self-hostable AI-engineering platform. Its documented scope is broad enough for teams that want one system to connect runtime traces with prompt management and evaluation rather than assembling separate tools.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What Langfuse documents

  • Trace coverage: LLM and non-LLM calls, multi-turn sessions, user tracking, and agent graphs.
  • Instrumentation: native Python and JavaScript SDKs, framework integrations, OpenTelemetry support, and gateway ingestion.
  • Operations: cost and latency analysis, production monitoring, API-first access, and exports to blob storage.
  • Prompt and quality controls: prompt versioning and deployment plus evaluations.
  • Administration: enterprise security and administration capabilities are described, so confirm which controls are included in the edition you plan to run.

This combination makes Langfuse a natural first candidate when the desired outcome is an integrated workflow from prompt change to production trace to evaluation result. That is a fit assessment based on its stated scope, not proof that it is the most mature or least expensive option.

Questions to answer in a Langfuse proof of concept

  • Can your existing agent framework emit every important model, retrieval, tool, and application span without custom patches?
  • Do the traces preserve the identifiers and metadata needed for tenant isolation, session replay, and cost allocation?
  • Which prompt versions and evaluation results can be promoted through your release process?
  • How are raw inputs, outputs, and attachments stored, exported, encrypted, and deleted in your deployment?
  • Which security, single-sign-on, audit, or administrative functions are available in the edition you will license?

Arize Phoenix: trace-led debugging with OpenTelemetry foundations

Arize describes Phoenix as open-source observability and evaluation software that can run locally or be self-hosted. The product separates from Arize’s managed enterprise platform, Arize AX, so do not assume that a feature, support model, or control in one is present in the other.

What Phoenix documents

  • Trace inspection: send traces to inspect individual runs and their intermediate steps.
  • Evaluation: score outputs with evaluation tests and use those scores to find quality problems.
  • Prompt iteration: use production examples while refining prompts.
  • Experiment comparison: run alternatives on the same inputs and compare results.
  • Instrumentation foundation: Phoenix is built on OpenTelemetry and uses OpenInference instrumentation.
  • Deployment: local execution and self-hosting are documented options.

That standards-oriented foundation is particularly relevant if your organization already operates an OpenTelemetry collector or wants instrumentation that is not tied to one vendor’s ingestion API. Compatibility still has to be tested: OpenTelemetry GenAI conventions are versioned, and “supports OpenTelemetry” does not guarantee that every semantic field, event, or relationship your backend expects is implemented.

Interpreting Phoenix adoption figures

The Phoenix product page displays “3M+ Downloads Monthly” and “10k+ GitHub Stars.” The page does not state when those figures were measured. They should therefore be treated as vendor-displayed, undated indicators rather than independently checked current counts or directly comparable metrics.

Questions to answer in a Phoenix proof of concept

  • Which OpenInference instrumentation libraries cover your model provider, agent framework, retriever, and tools?
  • Can your collector, storage backend, and Phoenix deployment retain the volume and payload size generated by realistic sessions?
  • Can evaluators consume production examples without exposing sensitive prompts or personally identifiable information?
  • How are experiment datasets versioned, and can a failed evaluation block a release in your delivery system?
  • What capabilities, support, and service-level commitments belong to Phoenix itself versus Arize AX?

Comet Opik: agent-step visibility and lifecycle evaluations

Comet describes Opik as a system that logs agent steps from a user interaction through context retrieval and tool calls. It combines tracing with automated evaluations intended to identify and fix errors during development, testing, and production.

What Opik documents

  • End-to-end step logging: follow an interaction through retrieval and tool execution rather than observing only the final model call.
  • Automated evaluation: use evaluation workflows to locate quality or reliability problems.
  • Lifecycle coverage: apply the same general approach during development, testing, and production.
  • Deployment choices: an open-source version is presented alongside a broader enterprise platform.

Opik deserves consideration when the central requirement is to make every agent action visible and connect those traces to repeatable quality checks. The product page alone does not settle the exact self-hosting procedure, repository license, data-export behavior, or enterprise boundary. Obtain those details from the current repository and deployment documentation before procurement.

Questions to answer in an Opik proof of concept

  • Can a trace represent retries, parallel tool calls, nested agents, and failed branches without losing causal order?
  • Which evaluation types are built in, and how can your team add domain-specific checks?
  • Can the same dataset and evaluator run unchanged in development, CI, staging, and production?
  • Where are trace payloads stored, and what controls exist for redaction, retention, and export?
  • Which functions are in the open-source distribution and which require the enterprise platform?

How to compare candidates without being misled by feature lists

Use one representative workload and score each product against the same questions. A polished demo can hide missing spans, unusable payloads, or an operating model that your team cannot support.

1. Deployment and data control

Map every location a trace field can travel. Include model prompts and responses, retrieved documents, tool arguments and results, user identifiers, evaluator outputs, logs, backups, and telemetry generated by the monitoring platform itself. Record whether data remains inside your network, whether a managed control plane is optional or mandatory, and how deletion propagates to indexes and object storage.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Confirm the required edition can run in your environment. “Self-hostable” may still require a particular database, object store, message queue, Kubernetes setup, or outbound connection. Ask for documented resource guidance and test peak concurrency rather than sizing from a quiet development trace.

2. License and edition boundaries

Read the current license text in the repository or release you intend to deploy. Do not infer legal rights from the phrase “open source” on a marketing page. Check whether the license permits internal modification, redistribution, offering the software as a service, or embedding it in a commercial product. Separately list features that are enterprise-only, such as advanced access control, audit functions, support, or hosted operation.

Capture the version and commit or release date in your procurement record. Licenses and packaging can change, and a community repository may not contain the same code or rights as a commercial distribution.

3. Trace completeness

Instrument a real task that includes a user request, multiple model calls, retrieval, at least one successful tool call, a failed tool call, a retry, and a non-LLM application step. Verify that the resulting trace preserves parent-child relationships, timestamps, status, token or usage fields where available, model and prompt identifiers, and the inputs and outputs you are permitted to store.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Ask how the system handles streaming responses, asynchronous work, parallel branches, long-running jobs, and cross-service propagation. A platform that records only the final response will not explain many agent failures.

4. Interoperability and OpenTelemetry

OpenTelemetry can reduce lock-in, but compatibility is not binary. Record the exact OpenTelemetry GenAI semantic-convention version and OpenInference instrumentation versions used in your test. Compare attribute names, event formats, span kinds, baggage, and links with the collector and backend already operated by your team.

Langfuse documents OpenTelemetry support, and Phoenix documents an OpenTelemetry/OpenInference foundation. Opik’s product description emphasizes agent-step logging but does not, by itself, establish equivalent OpenTelemetry coverage. Require a working export test before treating any candidate as portable.

5. Evaluation workflow

Use a fixed dataset containing normal requests, known failures, adversarial inputs, and privacy-sensitive examples. For each candidate, measure how easily you can:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. create and version the dataset;
  2. run the agent repeatedly with a named prompt or code version;
  3. attach deterministic checks and model-based evaluators;
  4. compare experiments on identical inputs;
  5. inspect the trace behind a poor score;
  6. promote a passing configuration; and
  7. detect a regression from production examples.

Langfuse documents prompt versioning, evaluations, and production monitoring. Phoenix documents evaluation tests, production-example prompt iteration, and same-input experiment comparisons. Opik documents automated evaluations across development, testing, and production. Those are different documented workflows; they do not establish equivalent depth or result quality.

6. Operating burden and cost

Estimate the work your team must perform, not just license fees. Include storage growth from prompts, completions, documents, and tool payloads; indexing and query costs; high-availability components; upgrades; schema migrations; backups; access reviews; secret rotation; alerting; and on-call coverage.

Implementation plan for a controlled rollout

Phase 1: define the observability contract

Write down the minimum fields every trace must contain: run ID, parent ID, service and environment, agent or code version, model and prompt version, timestamps, status, usage data, tool name, and evaluation identifiers. Classify each field as safe, sensitive, or prohibited. Decide whether prompts, completions, retrieved text, and tool arguments are stored raw, redacted, hashed, sampled, or omitted.

Phase 2: instrument the smallest complete path

Start with one production-like workflow rather than every service. Capture the user request, model call, retriever, tool invocation, final response, and one failure path. Check the rendered trace against application logs and request IDs. Fix missing context and incorrect nesting before adding more traffic.

Phase 3: establish evaluation gates

Create a small, versioned dataset with expected properties rather than a single “good answer” string. Combine deterministic checks—schema validity, citation presence, tool-argument safety, latency limits—with quality evaluations appropriate to your domain. Store evaluator versions and thresholds beside the agent version so a score remains interpretable later.

Phase 4: test failure and recovery

Deliberately cause a model timeout, malformed tool result, retrieval outage, permission denial, retry, and partial stream. Confirm that each failure is visible, that sensitive values are still redacted, and that operators can locate the affected user session. Test backup restoration and trace deletion before expanding retention.

Free tools Windows power users keep installed

Phase 5: expand gradually

Sample low-risk traffic first, then increase volume while watching ingestion latency, storage growth, query performance, and evaluator cost. Keep a fallback path to ordinary application logs and metrics. Monitoring should explain an incident, not become the only place where evidence exists.

Common pitfalls and how to avoid them

Confusing self-hosting with compliance

Running software on your own servers does not automatically provide encryption, least-privilege access, auditability, residency, or regulatory approval. Map the complete deployment and test the controls you actually need.

Logging too much sensitive data

Agent traces can contain credentials accidentally copied into prompts, personal information, proprietary documents, and tool responses. Redact before ingestion where possible, restrict trace access, set retention by data class, and verify that exports and backups follow the same policy.

Assuming all OpenTelemetry implementations are equivalent

Two systems may both accept OpenTelemetry while exposing different GenAI attributes or preserving different relationships. Pin convention versions, inspect raw spans, and test export to the collector and backend used by your operations team.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Choosing from a feature checklist

“Evaluations” can mean a single manual score or a repeatable dataset-and-experiment workflow. “Agent tracing” can mean one parent span or a complete causal tree. Require a working demonstration with your own failure cases.

Ignoring edition changes

Open-source distributions and commercial platforms can evolve separately. Record the exact release, license, deployment method, and enterprise-only features in the decision document, then recheck them before upgrades.

Using adoption numbers as quality benchmarks

Download and star counts indicate attention, not trace fidelity, security, support quality, or fit for your workload. The Phoenix page’s displayed counts are undated, so they cannot serve as a current, independently verified comparison.

Which candidate should you test first?

  • Start with Langfuse if you want the broadest documented combination of traces, prompt lifecycle, evaluations, production monitoring, and API-based access in one self-hostable workflow.
  • Start with Phoenix if local or self-hosted operation, trace-led debugging, experiment comparison, and an OpenTelemetry/OpenInference foundation are the primary requirements.
  • Start with Opik if the central problem is seeing every agent step—from interaction through retrieval and tools—and applying automated evaluations throughout development, testing, and production.

Those starting points are not final rankings. Run the same workload, inspect the same raw events, and verify the current license and edition terms before committing to any platform.
