RPA is not obsolete in the age of generative and agentic AI. The four lessons learned from earlier RPA programs still determine whether any automation delivers value: optimize the process before automating it, keep people and monitoring in the loop, control the quality and context of inputs, and treat change management as a permanent workstream. These rules matter even more when an AI agent can interpret documents, choose tools, and take actions with less predictable behavior. RPA remains a strong fit for deterministic, transaction-level work, while AI agents are useful where interpretation is unavoidable. The safest programs combine both instead of replacing one with the other.

What are the four RPA lessons that still apply to AI?

The same operational mistakes recur when organizations move from scripted bots to generative or agentic systems. A bot may follow a fixed sequence, while an agent may interpret language and select its own next step, but both depend on a sound process, trustworthy data, accountable owners, and prepared employees.

  1. Automate the right process. Improve and document the workflow first, then require a measurable business outcome.
  2. Do not treat automation as set and forget. Human review, monitoring, escalation, and maintenance are part of the design.
  3. Control inputs and guardrails. Poor data, missing context, and vague instructions produce unreliable decisions, even when the model appears capable.
  4. Plan for organizational change. Training, role redesign, governance, and iteration determine adoption more often than model selection does.

Agustin Huerta, SVP of digital innovation and VP of technology at Globant, described the pattern this way: “This new era of agents puts the same challenges again in front of us, and we need to think about the things we faced back when that revolution happened years ago.”

How do I decide what to automate before choosing a tool?

Start with the workflow and its outcome, not with a model or an RPA license. A process that is wasteful, undocumented, or constantly changing will usually become a faster, harder-to-debug version of the same problem after automation.

  • 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.

Optimize the process first

Map the current steps, approvals, data handoffs, exception paths, and systems involved. Remove duplicate approvals, reconcile conflicting rules, and define the minimum information needed at each decision. Stephanie Bova, digital transformation officer at Novo Nordisk, summarizes the standard: “Nothing gets built on a process that hasn’t been optimized anymore.”

Define a business outcome

State what success means in operational terms: shorter cycle time, fewer errors, a lower backlog, faster cash collection, or a measurable reduction in manual handling. Bova’s test is simple: “If you can show me the business outcome, we’ll consider it.” A demo that merely proves a system can generate text or click through screens is not a business case.

Assign ownership before deployment

Name a process owner, a technical owner, and an accountable risk or compliance owner. The process owner approves rule changes; the technical owner handles credentials, integrations, releases, and incident response; the risk owner defines prohibited actions, evidence requirements, and escalation thresholds. Document the version of the workflow and the systems it touches so a later change has a clear impact assessment.

Use a pre-automation gate

  1. Document the current workflow, including exceptions and manual workarounds.
  2. Remove unnecessary steps and agree on one approved procedure.
  3. Set a baseline for volume, cycle time, error rate, staffing effort, and failure cost.
  4. Identify data owners, retention rules, access restrictions, and regulated information.
  5. Choose the least complex technology that can meet the outcome reliably.
  6. Define who can pause the automation and who approves a restart.

Governance is also an infrastructure concern. Huerta warns that poorly controlled robots can expose systems, stress infrastructure, and consume enough cloud resources to reduce total return on investment to zero. Capacity limits, concurrency controls, credential boundaries, and cost alerts belong in the initial design, not after a bill or outage reveals the problem.

Why is automation never truly set and forget?

Production automation encounters new documents, changed interfaces, unusual transactions, policy updates, and adversarial or accidental inputs. A reliable system therefore has a feedback loop: it observes results, routes uncertainty to a person, records what happened, and is maintained as the surrounding process changes.

Keep people in high-risk guardrails

Jeff Johnson, chief innovation officer at Purpose Legal, says legal-discovery work still requires people in the guardrails. Inadvertently producing sensitive data can lead to court sanctions, a lost case, or a lost client; he calls such an event “a nightmare.” An AI-generated summary may look as though another attorney wrote it while containing an unsupported or incorrect statement. Human validation is necessary before material is disclosed, filed, or used to make a consequential decision.

Set review and escalation rules

Do not ask reviewers to inspect everything equally. Define conditions that require approval, such as low confidence, conflicting sources, missing fields, a new document type, a high-value transaction, or a request involving privileged or personal data. Route routine, low-risk cases through sampling and reserve full review for the riskier branches. Escalation should specify a response time and a safe fallback, such as holding the transaction or returning it to the established manual procedure.

Monitor the system and the process

Track both technical and business signals:

  • Task success, exception, retry, and abandonment rates.
  • Changes in input volume, document formats, and response latency.
  • Unauthorized access attempts, policy violations, and data leakage indicators.
  • Human override frequency and the reasons people reject an output.
  • Cloud, compute, token, and licensing costs per completed transaction.
  • Business results against the baseline established before deployment.

A rising override rate may indicate a model problem, a changed policy, a new input pattern, or a flawed workflow. Investigate the cause instead of simply retraining or adding more automation.

Maintain a lifecycle, not a launch date

Schedule ownership reviews, access recertification, regression tests, and retirement criteria. Test integrations after application updates and replay a representative set of approved cases before releasing a change. Keep an immediate pause mechanism and a documented recovery procedure. “Always on” should describe availability, not the absence of supervision.

How do data quality and guardrails affect AI automation?

Agentic AI can accept unstructured material that defeated traditional RPA, but it does not eliminate ambiguity. It may misread an assumption, infer the wrong context, overlook a physical constraint, or treat an incomplete description as a complete instruction. Sabrina Joos, director of program and lifecycle management for new systems for the Americas at Siemens, puts it plainly: “Agentic AI won’t solve the entire data quality issue.”

Separate extraction from interpretation

Mark where the workflow moves from reading a fact to deciding what that fact means. A system can reliably extract an invoice number yet still misunderstand whether a discount applies, whether a purchase is allowed, or whether a shipment can physically meet a deadline. Test these interpretation points separately and require confirmation when the available evidence cannot support a single answer.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Design clarification into the workflow

When a required field is missing or two sources disagree, the agent should ask a targeted question or route the case to a person. Do not let it silently fill a critical gap with a guess. Preserve the question, the answer, and the evidence used so a reviewer can reconstruct the decision.

Apply input controls before the model

  • Validate file type, schema, units, dates, and required fields.
  • Check source identity, freshness, permissions, and retention status.
  • Normalize names, codes, and time zones before matching records.
  • Separate trusted reference data from user-supplied instructions.
  • Block prompt injection, unsupported tool calls, and attempts to bypass policy.
  • Limit the agent to the minimum systems, records, and actions needed for the task.

Match control strength to consequence

Situation Primary risk Appropriate control
Structured, repetitive transaction with reversible output Processing error or duplicate action Deterministic rules, validation, idempotency, and exception sampling
Unstructured document with a routine downstream action Misinterpretation or missing context Schema checks, confidence thresholds, clarification questions, and human review for exceptions
Privileged, personal, or regulated information Unauthorized disclosure or non-compliance Least-privilege access, redaction, approval gates, immutable logs, and retention controls
Irreversible or high-value decision Financial, legal, safety, or reputational harm Human authorization, independent verification, rollback where possible, and a tested stop procedure

Good prompts cannot compensate for an untrusted source or an undefined policy. Guardrails must cover the data path, tool permissions, decision thresholds, and the action that follows the model’s output.

Why does change management decide whether automation succeeds?

Automation changes who performs work, who approves it, which skills matter, and how exceptions are handled. Employees may resist a system that appears to remove judgment, fear that errors will be blamed on them, or continue using unofficial workarounds if the approved path is slower. Jon Knisley, director of AI value management at ABBYY, states the risk directly: “An AI project isn’t going to fail because of the model. It’ll fail based on people and process.”

What the adoption data shows

Finding Source and qualification Implication
82% said change management was a challenge for RPA Forrester survey conducted on behalf of UiPath, 2019 Technical deployment does not guarantee employee adoption or process compliance.
79% said AI speed had outpaced workforce, governance, and operating models Kyndryl survey of more than 1,100 business leaders, cited in the August 12, 2026 CIO feature Organizations need operating-model work alongside experimentation.
9% had implemented change management, redesigned roles around AI, and built workforce readiness Kyndryl survey; the feature does not specify the survey year Comprehensive readiness remains uncommon.

Build readiness into the project

  1. Explain which decisions the system will make, which it will not make, and where a person remains accountable.
  2. Rewrite job procedures and performance measures around the new workflow.
  3. Train employees with realistic edge cases, not only a successful demo.
  4. Create a channel for reporting harmful, confusing, or biased outputs without penalty.
  5. Measure adoption, override reasons, training completion, and time to proficiency.
  6. Review roles regularly as capabilities and controls change.

Because AI systems and policies evolve quickly, readiness is continuous. A one-time launch course cannot cover a new model, a changed data source, or a redesigned approval path six months later.

Is RPA dead now that companies use agentic AI?

No. RPA remains useful wherever the work is deterministic, predictable, transaction-level, or constrained by compliance requirements. It is also a practical option for on-premises processing or environments where sending data to an external model is unacceptable.

Traci Gusher, a data and analytics leader at EY Americas, says there is “still very much a place for RPA in the AI wave.” Rahul Chhabra, director of applied AI at Herbert Smith Freehills Kramer, calls RPA “a very powerful technology” with a place in the world today, especially when deterministic behavior and compliance matter. AI can make RPA easier to set up, test, manage, and upgrade without replacing its predictable execution model.

RPA and agentic AI solve different problems

Decision factor RPA Agentic AI
Process stability Best when steps and interfaces are stable and optimized. Can handle variation, but still needs a defined objective and boundaries.
Behavior Deterministic: the same conditions trigger the same actions. Interpretive: output can vary with context and ambiguity.
Inputs Strongest with structured fields and predictable formats. Can interpret documents, language, and mixed-format material, subject to error.
Risk and compliance Easier to constrain, test, and audit for fixed transactions. Requires stronger controls for data access, tool use, explanations, and escalation.
Operating cost Usually easier to forecast for fixed workloads. May add model, token, retrieval, and monitoring costs that vary with usage.
Infrastructure impact Bot concurrency and host capacity are the main constraints. Model calls, retrieval, tool execution, and long-running tasks can increase compute demand.
Best human role Handle exceptions and approve controlled changes. Set goals, review uncertain reasoning, approve risky actions, and investigate drift.

When should I use RPA, an AI agent, a script, or regex?

Choose the simplest mechanism that meets the requirement. Jon Knisley advises deciding whether a task needs agentic AI, a script, or regex; simpler automation can be more reliable and cheaper when interpretation is not required.

Use case Preferred approach Why
Copying validated fields between stable systems RPA or an API integration Rules are explicit and repeatability matters.
Extracting a known pattern such as an ID or date Regex or deterministic parsing No model interpretation is needed.
Applying a fixed calculation or transformation Script or business-rule engine Logic is transparent, testable, and inexpensive to run.
Classifying varied documents and proposing a next step AI agent with validation and human escalation Unstructured context matters, but the action still needs controls.
Researching several sources and assembling a draft for review AI agent with retrieval boundaries and approval The system can synthesize information while a person checks evidence.
Executing an irreversible, high-impact action Deterministic workflow plus human authorization Interpretation and action should not be left to an unconstrained agent.

Hybrid designs are common: an agent interprets an incoming request, a rule engine validates required fields, RPA performs a controlled transaction, and a person approves exceptions. Separating those responsibilities makes failures easier to diagnose and limits the damage from a mistaken interpretation.

Why do automation pilots fail after they reach production?

Pilots often use clean sample data, cooperative users, generous review time, and a narrow success metric. Production adds volume, exceptions, permissions, latency, interface changes, and the cost of every model call or bot run.

Close the pilot-to-production gaps

  • Data gap: Test the long tail of real formats, missing fields, duplicates, and conflicting sources.
  • Scale gap: Load-test concurrency, queues, retries, storage, and model or cloud consumption.
  • Control gap: Verify least-privilege access, approval gates, logging, retention, and the ability to stop execution.
  • Ownership gap: Confirm who responds at night, who approves a rule change, and who pays for unplanned usage.
  • Adoption gap: Observe whether employees follow the intended path and whether the escalation queue is staffed.
  • Measurement gap: Compare production outcomes with the original baseline, including the cost of exceptions and human review.

Use a staged release

  1. Run the automation in shadow mode while people continue making the official decisions.
  2. Compare outputs, identify recurring errors, and adjust rules, prompts, or source data.
  3. Release to a limited volume or business unit with explicit rollback criteria.
  4. Increase scope only when reliability, cost, security, and adoption targets are met together.
  5. Review the workflow after each policy, system, or model change.

This approach prevents a successful demonstration from becoming an uncontrolled enterprise dependency.

How can an organization combine RPA and agentic AI safely?

Use each technology where its behavior is strongest. Keep interpretation, deterministic execution, and human authorization as separate stages with explicit handoffs.

A practical control pattern

  1. Receive: Accept the request through an authenticated channel and record its source.
  2. Interpret: Use an agent to classify or extract information from unstructured material, with confidence and evidence attached.
  3. Validate: Apply schemas, business rules, permissions, and policy checks outside the model.
  4. Clarify: Ask the requester or a reviewer about missing or conflicting information.
  5. Execute: Use RPA, an API, a script, or a rules engine for the approved transaction.
  6. Authorize: Require a human decision for sensitive, irreversible, or high-value outcomes.
  7. Audit: Store the input reference, decision path, action result, exceptions, and approvals.

The pattern keeps an agent from silently converting an uncertain interpretation into an irreversible action. It also preserves RPA’s strengths in repeatability and compliance while using AI only where it adds genuine value.

Frequently Asked Questions

What does “agentic AI” mean in an RPA program?

Agentic AI is software that pursues a goal by interpreting context, selecting tools or steps, and adapting its next action. Unlike a fixed bot, it may choose different paths for similar requests, so its permissions, evidence, and stopping conditions must be explicit.

How should we calculate the return on an automation project?

Compare the full production cost with the baseline: implementation and maintenance labor, infrastructure, model or token usage, licensing, human review, exceptions, and incidents. Report quality and risk measures alongside hours saved; a faster process that creates disclosure or compliance losses is not a positive return.

Can a small IT team apply these controls without an enterprise governance office?

Yes. Start with one named owner, a short process map, least-privilege credentials, a manual fallback, an approval rule for risky actions, and a simple incident log. Expand the documentation and testing depth as the workflow’s volume, sensitivity, or business impact grows.

What records are needed to audit an AI-assisted transaction?

Keep a timestamped reference to the source data, the policy or prompt version, retrieved evidence, model output, validation results, human approvals or overrides, and the final system action. Retain only what policy permits, protect the records from alteration, and make them searchable by transaction or case.
