An AI startup is more likely to be solving a real problem when it can identify a specific user, a costly or recurring situation, the workaround used today, and a measurable improvement in the real workflow. A convincing demo, model benchmark, large waitlist, or high engagement rate can show that the technology attracts attention; none proves that customers need the product or will pay for it.
Proper diligence therefore moves in sequence: define the user need without mentioning AI, observe existing behavior and alternatives, test whether AI is suitable and feasible, verify data and operating constraints, measure outcomes against a baseline, and test willingness to buy at a sustainable price. Treat each stage as a hypothesis test rather than as a verdict delivered by a product demonstration.
What does it mean for an AI startup to solve a real problem?
A real problem is a recurring situation that matters enough for a person or organization to spend time, money, attention, or political capital addressing it. The startup must improve an outcome that the affected user or paying buyer recognizes—not merely produce an impressive output.

- Problem reality: Does the difficulty occur in the target context, and are its consequences material?
- Solution fit: Is this proposed workflow, including its AI component, a better way to address it than the available alternatives?
- Business viability: Can the startup repeatedly reach a buyer who will pay enough to cover delivery, support, risk, and ongoing data or infrastructure costs?
A person can have a genuine problem and still reject a particular AI product. They may prefer a simpler process change, an existing application, an outside service, or a human specialist. Validate the problem before validating the startup’s preferred technology.

How do I state the problem without using “AI”?
Write a one-sentence hypothesis that names the user or buyer, the circumstance or workflow, the current workaround, and the consequence. This is a testable claim, not evidence that the problem exists.
Template: “When this user or organization encounters this situation, it currently uses this workaround, which causes this measurable cost, delay, risk, or missed outcome.”
For example, a hypothetical startup might write: “When a regional clinic receives referral documents, staff manually extract key fields into its scheduling system, causing appointment delays and rework.” That statement can be investigated without assuming that an AI extractor is the answer.
Separate the user from the buyer
The person who experiences the pain may not control the budget. A nurse, analyst, or customer-service agent may use the product while an operations director, procurement team, or finance department approves it. Interview and observe both groups: the user can explain the workflow, while the buyer can explain authority, budget, risk tolerance, and purchasing rules.
Ask for recent behavior, not hypothetical enthusiasm
Use specific episodes: “Tell me about the last time this happened,” “What did you do next?” and “What did the delay or error cost?” Ask what tool, vendor, spreadsheet, manual process, or colleague they used. A forecast such as “I would definitely use that” is weaker than evidence of time spent, money paid, a contract, a scheduled pilot, or a changed process.
What happens today, and what evidence shows that the problem is costly?
Map the current workflow before examining the proposed product. The European Commission Joint Research Centre’s product-discovery guidance treats competition and customer habits as core discovery questions, and recommends testing an MVP or pilot while asking whether customers would buy and at what price.
Document the present state
- Where and when does the task begin?
- Who performs each step, and which handoffs create delay or error?
- Which software, vendor, manual file, or informal workaround is used?
- How often does the situation occur, and how long does it take?
- What happens when it is postponed, done incorrectly, or not done at all?
- Who bears the cost: lost revenue, staff time, compliance exposure, safety risk, customer churn, or a poorer service outcome?
Ask to see artifacts where appropriate: anonymized tickets, invoices, rejected cases, audit findings, queue statistics, or process maps. A founder’s description is a starting hypothesis; observed work and contemporaneous records are stronger evidence.

Distinguish a problem from a preferred feature
“We want an AI assistant” describes a proposed feature. “Agents spend two hours per shift searching five systems and miss a response deadline in 12% of cases” describes a problem that can be tested. If removing the AI label leaves no urgent consequence, the need may be curiosity rather than a business problem.

Use an evidence ladder
| Evidence | What it establishes | What it does not establish |
|---|---|---|
| Opinion in an interview or survey | People recognize or describe a need. | That they will change behavior or pay. |
| Observed workaround or repeated manual effort | The problem occurs and consumes resources. | That this startup’s approach is preferred. |
| Existing spend, vendor contract, or internal budget | A buyer already allocates resources to the category. | That the new product can displace it. |
| Signed pilot, paid proof of concept, or implementation commitment | A customer accepts a defined test and its cost. | Recurring demand or positive impact after the pilot. |
| Renewal, expansion, or repeated use tied to an outcome | Stronger evidence of durable value. | That the economics work at larger scale. |
No single item guarantees success. The pattern across users, workflows, outcomes, and buying behavior matters more than a large count of weak signals.
Is AI the right solution to this problem?
AI is suitable only when its capabilities match the task and the operating environment. UK government guidance on assessing AI solutions says to examine user needs, data, task characteristics, expertise, and proof of concept; it cautions that “AI is not an all-purpose solution.”
Check the task characteristics
- Scale and repetition: Is the work frequent or large enough that automation or decision support can repay its cost?
- Pattern availability: Do reliable examples, signals, or rules exist for the system to learn or apply?
- Actionability: Can a person or system use the output to produce a real-world result?
- Error tolerance: What is the consequence of a wrong answer, omission, or confident-sounding fabrication?
- Human role: Who reviews, corrects, escalates, and owns the decision?
A deterministic rule, search system, form redesign, or ordinary integration may solve a narrow task more reliably and cheaply. The startup should explain why an AI method is necessary or materially better, not merely possible.

Check expertise and deployment conditions
Include data specialists and at least one expert who understands the environment in which the system will operate. A laboratory demonstration can hide network restrictions, legacy interfaces, latency limits, procurement rules, language variation, or safety procedures. Ask who will monitor quality after launch and who can stop or roll back the system when performance degrades.
Check whether the output changes the outcome
An accurate classification or fluent summary is an intermediate result. The relevant question is whether it helps the team complete work faster, make a safer decision, increase learning, improve health, raise income, or achieve another stated outcome. If nobody can act on the output, technical quality has little practical value.
How do I determine whether the startup’s data is ready?
Data readiness is a feasibility question, not proof of customer demand. Examine the data used for training, retrieval, evaluation, and day-to-day operation, and verify that access can continue under the required legal and commercial terms.
| Data dimension | Questions to ask |
|---|---|
| Accuracy | Are values and labels correct, and who checks them? |
| Completeness | What fields, cases, or populations are missing? |
| Uniqueness | Are duplicates causing the system to overcount or memorize? |
| Timeliness | How quickly do records become stale, and how often are they refreshed? |
| Validity | Do values follow the formats, ranges, and definitions the workflow requires? |
| Sufficiency | Is there enough volume and variety for the intended task and edge cases? |
| Relevance | Does the data represent the actual decision, user, and environment? |
| Representativeness | Will performance hold across the populations and conditions in deployment? |
| Consistency | Do systems, teams, and time periods use the same meanings and units? |
Verify rights and continuing access
Ask who owns each dataset, what consent or license permits its use, how personal or sensitive information is protected, and whether a supplier can withdraw access. A product that depends on a live feed needs a contractual and technical plan for outages, schema changes, rate limits, and changing definitions. Data protection obligations continue after a pilot; involve the organization’s privacy and security owners before production use.

What should a pilot measure against a baseline?
Define the outcome, baseline, comparison, timeframe, risks, and decision before the pilot begins. HM Treasury’s 15 May 2026 impact-evaluation guidance defines impact evaluation as “the systematic assessment of the outcomes of an intervention with the aim of establishing whether, to what extent, how and why an intervention has resulted in its intended impacts.”
Write a theory of change
State the chain explicitly: the product changes an activity; that activity changes an intermediate result; the result is expected to improve the outcome that matters. List assumptions—for example, that staff will trust the recommendation, that required data will arrive on time, or that a manager can act on an alert. Record risks and unintended effects, such as shifting work to another team or encouraging unsafe over-reliance.
Choose a credible comparison
Compare with the current process, not with an idealized zero-effort scenario. Depending on the question and risk, an evaluation may use a randomized comparison, a quasi-experimental design, a before-and-after analysis with safeguards, or a theory-based approach. The appropriate method depends on context; a small operational pilot should not claim certainty that its design cannot support.
Define success and failure in advance
- Name the primary outcome in user or business terms.
- Specify secondary measures such as quality, safety, equity, workload, latency, and cost.
- Set the observation period and minimum data needed.
- Decide what result triggers build, buy, reuse, redesign, expansion, or stop.
- Document who can access raw records and who signs off on the interpretation.
J-PAL’s AI Evidence Playbook warns that engagement, monitoring, and technical-performance data do not by themselves demonstrate improved real-world outcomes. A system can be fast, accurate on a benchmark, and frequently used while producing no meaningful benefit—or causing harm.
How do I run a bounded proof of concept or pilot?
A bounded pilot tests the riskiest assumptions with limited users, time, data, and integration. It is useful only when its scope and decision rule are explicit.
- Choose one workflow: Name the task, user group, site, and cases included and excluded.
- Record the baseline: Measure the existing process for a defined period using the same outcome definitions planned for the intervention.
- Specify the intervention: Document the model or service version, human review, data inputs, interfaces, fallback process, and support owner.
- Set safety gates: Define errors that require immediate pause, escalation, or human-only handling.
- Train and instrument: Ensure users know when to trust, verify, correct, or ignore an output; log actions and corrections without collecting unnecessary personal data.
- Run the comparison: Use the preselected evaluation design and preserve a record of cases that were excluded or dropped.
- Analyze distributional effects: Check results by relevant user, language, location, case type, or risk group rather than reporting only an average.
- Make the stated decision: Compare results with the threshold and assumptions agreed before launch. A failed pilot can prevent an expensive build; it should not be quietly reframed as success because users liked the interface.
A proof of concept may answer a narrow feasibility question, such as whether a system can extract fields from a specified document type. It does not automatically establish desirability, impact, security, or a scalable business model.
Are customers willing to buy the product, and at what price?
Commercial validation requires evidence from a reachable buyer who can authorize adoption at a price that supports reliable delivery. Interest, a waitlist, free usage, or a favorable prototype reaction is weaker than a paid pilot, procurement step, budget allocation, renewal, or expansion.

- Who experiences the pain and who signs the contract?
- What budget category pays for it, and when is that budget available?
- Which security, legal, procurement, and integration reviews are mandatory?
- Who implements, trains, monitors, and supports the system?
- What event causes a customer to buy now rather than continue the workaround?
Ask directly whether the customer would buy and at what price, then test the answer with a concrete commitment. A price conversation should include the service level, usage limits, implementation work, human review, data handling, and any recurring infrastructure or support cost. A nominal subscription price is not evidence of viable economics if delivery requires unpriced labor.

Separate desirability, feasibility, and viability
Desirability asks whether the target customer wants a solution to the problem. Feasibility asks whether the product can deliver it safely with available data and integration. Viability asks whether acquisition, pricing, delivery, support, and retention can work commercially. Passing one dimension does not compensate for failing another.
How should I compare an AI startup with alternatives?
Compare the proposed product with the current process, specialist services, conventional software, and doing nothing. Use the outcome and operating conditions that matter in deployment, not a generic model leaderboard.
| Dimension | Comparison question |
|---|---|
| Outcome improvement | Which option changes the user’s primary outcome, by how much, and with what evidence? |
| Reliability | How does each option perform on normal, ambiguous, and high-risk cases? |
| Data | What data, rights, quality controls, and ongoing access does each option require? |
| Safety and ethics | What harms, privacy exposures, bias risks, and human controls apply? |
| Integration and ownership | Who installs, operates, monitors, updates, and supports it? |
| Commercial commitment | Who buys, at what price, under what contract, and with what renewal evidence? |
| Reversibility | Can the organization return to the old process if the system fails or the vendor disappears? |
An AI option is justified when it wins on the criteria that drive the decision, not simply because it has the newest model or the most elaborate interface.
Which signals are commonly mistaken for proof?
Several attractive signals answer a narrower question than founders or investors sometimes claim.
- A polished demo: Shows a curated interaction under controlled conditions; it may omit edge cases, manual preparation, and failed outputs.
- A benchmark score: Indicates performance on a particular dataset and metric; it does not establish workflow impact, cost, or user adoption.
- High engagement: Shows that people interact with the product; it does not show that the interaction improves health, learning, income, safety, or another target outcome.
- A large waitlist: Shows permission to contact interested people; it does not show budget, urgency, or retention.
- One enthusiastic design partner: Can reveal a valuable use case; it may not represent other customers or prove repeatable sales.
- Access to a large dataset: May support feasibility; it does not establish lawful use, representativeness, or customer demand.
Use each signal for the question it can answer and obtain a separate test for need, impact, and commercial durability.
What are the most common failure modes, and how can I correct them?
Starting with a model capability
Failure: The team searches for a problem that can use an existing model. Correction: Begin with a user, circumstance, workaround, and consequence written without the word AI.
Confusing a painful problem with demand for this product
Failure: Interviews confirm frustration, so the startup assumes purchase intent. Correction: Identify alternatives and require a behavior or commitment that demonstrates switching willingness.

Failure: End users love the tool but cannot authorize data access or budget. Correction: Map the buying committee, approval path, implementation work, and operational owner before scaling a pilot.

Measuring the wrong outcome
Failure: The team reports response time, accuracy, or clicks while the intended benefit remains unmeasured. Correction: Tie technical and engagement measures to a defined user or organizational outcome and a baseline.
Using unrepresentative data
Failure: A model works on clean historical examples but fails on current, incomplete, or underrepresented cases. Correction: Test data dimensions explicitly, evaluate important subgroups, and plan refresh, drift monitoring, and correction.
Treating a pilot as a launch
Failure: A limited proof of concept is presented as evidence of scalable impact. Correction: State exactly what the pilot can establish, preserve its comparison, and run a larger or different evaluation when the decision requires it.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errorsOverlooking simpler alternatives
Failure: AI is added where a rule, integration, staffing change, or form redesign would suffice. Correction: Compare alternatives on outcome, reliability, safety, integration, and total operating cost.
What does a defensible go, redesign, or stop decision look like?
A defensible decision connects every claim to evidence and records what remains uncertain. Before committing more resources, assemble a short decision record containing:
- The named user, buyer, workflow, current workaround, and consequence.
- Observed evidence that the problem occurs and matters.
- The reason AI is suitable rather than merely available.
- Data quality, rights, access, privacy, security, and operational dependencies.
- The baseline, outcome definitions, comparison method, timeframe, and safety gates.
- Commercial evidence: buyer, route to adoption, price, delivery effort, and commitment.
- Alternatives considered and why they were accepted or rejected.
- Assumptions that must be tested next and the explicit result that changes the decision.
Proceed when the most important assumptions have evidence in the intended workflow and the remaining risks are owned and manageable. Redesign when the problem is real but the proposed workflow, data, or economics are weak. Stop when the need is not material, no credible buyer exists, or the system cannot meet the required outcome and safety conditions.
Frequently Asked Questions
How many customer interviews are enough to validate an AI startup problem?
There is no universal interview count or cutoff. Stop counting when you can explain repeated, recent behavior across the relevant user and buyer groups, and then test those findings with observed workflow data, a commitment, or a bounded pilot.
Should an AI startup build a prototype before talking to customers?
Customer discovery can begin with the current workflow and a non-AI concept; a prototype is useful later to test a specific interaction or assumption. Building first risks optimizing a capability that users do not need or cannot adopt.
What should I ask for in an AI startup data-room review?
Request data lineage, ownership or licenses, consent and retention rules, evaluation datasets, subgroup results, incident logs, model-change records, and the plan for keeping production data current. Also ask which customer is responsible for labeling, monitoring, and responding to failures.
Can a profitable AI startup still be solving the wrong problem?
Yes. Revenue can come from a temporary budget, an exceptionally permissive early customer, or a service-heavy contract that will not repeat. Examine renewal, expansion, outcome evidence, delivery effort, and whether customers would continue without founder-specific support.
When is a conventional software feature better than AI?
Choose a conventional feature when the task is deterministic, rules are stable, data is scarce, errors are costly, or a simpler integration achieves the same outcome. AI earns its place when its additional flexibility or automation produces a material, measured advantage under real operating constraints.
