Switching CRMs safely requires more than exporting contacts and importing a spreadsheet. Treat the move as a business transformation: define the business case and scope, inventory and clean every object, map relationships to the new schema, test a representative pilot, protect integrations and security during cutover, then train users and operate a measured hypercare period. This approach preserves customer history, keeps sales and service work moving, and gives you a controlled rollback if acceptance checks fail.

There is no reliable universal timeline or cost for a CRM migration. The effort depends on record volume, relationship complexity, customizations, integrations, compliance requirements, and how much process redesign you include. The five tips below provide a repeatable plan for moves such as Salesforce to HubSpot or between any other CRM platforms.

Why should you switch CRMs, and what does a migration actually include?

A CRM switch is justified when the current platform no longer supports the business case: teams cannot work efficiently, reporting is unreliable, required integrations are brittle, or the cost and complexity of maintaining custom processes outweigh the value. Write that reason down before selecting a destination. It becomes the standard against which the migration is approved.

Salesforce defines CRM migration as moving “customer relationship management data, configurations, and business processes from one CRM platform to another.” In practice, the scope is broader than a contact file:

  • Custom fields, picklists, record types, layouts, validation rules, and relationship links.
  • Workflows, approvals, automations, assignment rules, and notifications.
  • Reports, dashboards, saved views, forecasts, and scheduled outputs.
  • User accounts, roles, teams, permissions, sharing rules, and audit settings.
  • Connected applications, APIs, webhooks, identity providers, data warehouses, and communication tools.

HubSpot describes the same work as moving records, relationships, history, permissions, and connected workflows. A plan that excludes any of those categories should state whether the item will be rebuilt, archived, replaced, or deliberately retired.

Define the outcome in measurable terms

Examples of acceptance criteria include “all active opportunities have an owner and next step,” “every customer account retains its contacts and open cases,” “daily finance synchronization succeeds,” or “sales representatives can create, advance, and close an opportunity using the new process.” Each criterion needs an owner, a test method, and a pass threshold. Avoid vague goals such as “the data looks right.”

Set boundaries before configuration starts

List the teams, regions, business units, objects, historical period, integrations, and reports included in the first release. Decide whether inactive records and old attachments move, remain in a read-only archive, or are deleted under an approved retention policy. Scope decisions prevent a late request to migrate an overlooked object from destabilizing the cutover.

How do you organize ownership and go/no-go decisions?

Assign accountable owners before anyone exports data. HubSpot’s migration phase model recommends an assessment owner and a RACI (responsible, accountable, consulted, informed) so every decision has a named person. A steering group can approve scope and risk, but one person must own the final go/no-go call.

Workstream Accountable owner Evidence required before cutover
Business scope and success criteria Executive sponsor or transformation lead Signed scope, acceptance tests, and rollback thresholds
Data quality and mapping Data migration lead Source inventory, cleansing rules, mapping workbook, and exception report
Configuration and security Destination CRM administrator Permission matrix, rebuilt automation, and access test results
Integrations Integration owner for each connected system Updated credentials or endpoints, test payloads, and smoke-test results
User readiness Sales, marketing, and service operations leads Role training completion, job aids, and user-acceptance sign-off
Cutover and rollback Named cutover manager Runbook, freeze window, backup confirmation, and decision contacts

Define rollback triggers in advance. Examples are a failed critical integration, missing ownership on active opportunities, permission leakage, or a reconciliation difference above an agreed threshold. A trigger is useful only if the team knows who can invoke it and how the previous system will be restored.

What should you inventory before moving any CRM data?

Start with a technical and process inventory, not an export. Record every object, field, relationship, automation, report, permission set, integration, and dependency in the source CRM. Include the business owner, purpose, last-used date, and disposition: migrate, rebuild, replace, archive, or retire.

Inventory the data model

  • Objects and record counts, including custom objects.
  • Required fields, unique identifiers, picklists, currencies, time zones, and date formats.
  • Parent-child and many-to-many relationships, such as account-to-contact and opportunity-to-product.
  • Ownership, territory, team, and sharing logic.
  • Activities, engagement history, notes, files, and links to external documents.

Inventory behavior and dependencies

  • Workflow rules, flows, approvals, scheduled jobs, assignment rules, and notifications.
  • Reports, dashboards, forecasts, exports, and subscriptions used in operational meetings.
  • Inbound and outbound integrations, API users, webhooks, middleware, data warehouses, telephony, marketing tools, support systems, and identity providers.
  • Compliance controls, retention rules, legal holds, audit logs, encryption settings, and administrator access.

Microsoft Learn identifies schema mismatches, data volume, relationship dependencies, performance or downtime, and security and compliance as major complexity drivers. Treat each as a design question rather than a surprise discovered during import.

How do you clean and map CRM data before loading it?

Clean the source before the first test import, then document every transformation. Importing duplicates and obsolete automation simply transfers the old system’s problems into a new interface.

Apply explicit data-quality rules

  • Duplicates: choose matching keys, such as normalized email, account domain, or an approved customer identifier. Define which record survives and how values from the other records are merged.
  • Stale records: set an inactivity rule and decide whether records move, are archived, or are excluded.
  • Incomplete records: identify fields required for selling, servicing, billing, or compliance. Assign missing values to a review queue rather than inventing data.
  • Obsolete values: map retired stages, industries, regions, and lead sources to an approved destination value or preserve them in a historical field.
  • Files and history: verify ownership, timestamps, links, and access rights for notes, activities, attachments, and engagement records.

Build a field-and-relationship mapping workbook

For every source field, record its destination field, data type, transformation, default or null behavior, validation rule, and owner. Do the same for relationships: identify the source key, destination key, load order, and what happens when the parent is missing. Mark gaps explicitly. A destination field that cannot represent a source value needs a business decision, not a silent truncation.

Mapping question Decision to document
Does the destination have an equivalent field? Direct map, create a custom field, combine fields, or retire the value
Do data types match? Conversion for dates, currencies, numbers, picklists, and rich text
Can the relationship be preserved? Parent-first load, cross-reference key, or approved denormalization
Who owns the migrated record? User match, team assignment, territory rule, or exception queue
How is history distinguished from new activity? Original timestamps, source-system labels, and read-only history fields

Keep the mapping versioned. Changes made during a pilot should be traceable so a reconciliation difference can be explained rather than guessed at.

How do you run a safe pilot in a sandbox?

Use a representative subset in a non-production environment before loading the full dataset. The pilot must include difficult cases: duplicate candidates, custom objects, inactive records, attachments, multiple currencies or regions, long histories, and records that exercise every critical integration.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Export a controlled sample. Use the cleaned source extract, preserve stable identifiers, and record the extraction time.
  2. Configure destination fields and permissions. Create only the fields, values, roles, and teams needed for the test; do not let an import create uncontrolled schema.
  3. Load in dependency order. Salesforce recommends loading related data in an order that respects dependencies, typically parent records before children, then activities and files.
  4. Run the import and capture exceptions. Save rejected rows, validation messages, rate-limit responses, and records that loaded without relationships.
  5. Reconcile counts and samples. Compare source and destination counts by object, owner, status, and time period. Spot-check records end to end, including relationships, timestamps, notes, and files.
  6. Execute user-acceptance tests. Have sales create and advance an opportunity, marketing qualify a lead, and service locate the customer history and complete a case workflow. Test dashboards, automations, notifications, and permission boundaries.
  7. Fix the mapping, then repeat. A pilot is successful when the same load can be repeated predictably, not merely when one sample appears correct.

Salesforce specifically recommends record-count reports, spot checks, and exception reports. HubSpot’s pilot checklist calls for a cleaned export, object and field mappings, destination fields, a test import, and review of associations and engagement data. Use those artifacts as evidence for production approval.

How do you keep integrations and security working during cutover?

Create an integration inventory before changing credentials or endpoints. For each connection, record its owner, direction of data flow, objects and fields exchanged, authentication method, endpoint, rate limits, retry behavior, dependency on record IDs, and smoke-test procedure.

Integration risk Control Post-cutover check
Old record IDs embedded in another system Maintain a source-to-destination cross-reference and update lookup logic Retrieve a known record from the connected system
Duplicate writes during overlap Pause jobs or route writes to one system during the freeze Confirm one event creates one record
Expired or overprivileged credentials Rotate credentials with least-privilege scopes Authenticate and inspect an allowed and denied action
API rate limits or payload changes Schedule loads, batch requests, and document retry limits Monitor error rates and queue depth
Permission or compliance drift Recreate roles, sharing, retention, and audit settings deliberately Run access tests with representative user accounts

Prepare the cutover runbook

  1. Back up the source CRM and verify that the backup can be restored or queried.
  2. Announce a defined freeze window, including the exact time in every affected region.
  3. Set the old CRM to read-only or otherwise prevent untracked writes.
  4. Export and load the final delta: records changed since the pilot or last full load.
  5. Reconcile counts, owners, relationships, open work, and critical reports.
  6. Enable destination access, integrations, automations, and scheduled jobs in a controlled order.
  7. Run smoke tests for login, record search, create/update actions, notifications, reports, and each critical integration.
  8. Record the go/no-go decision. If a rollback trigger fires, stop writes to the destination and follow the documented restoration path.

Salesforce lists broken integrations, downtime, reporting inconsistencies, and incorrect field mapping among common migration risks. A freeze and delta plan reduce the window in which changes can be lost; they do not remove the need for reconciliation.

How do you train users and run hypercare after launch?

Training should be role-specific and scheduled before cutover. A salesperson needs pipeline and activity workflows; a marketer needs segmentation, campaign history, and consent handling; a service agent needs customer context, case status, and escalation paths; an administrator needs monitoring and recovery procedures.

Hypercare is a distinct post-launch phase, not an informal promise to “watch things.” Assign an owner, review integration errors and failed automations daily at first, monitor adoption and unresolved queues, and keep the old CRM available as a read-only reference while edge cases are resolved. Close hypercare only when critical acceptance criteria remain stable and support ownership has transferred to normal operations.

How long does a CRM migration take, and how should you estimate it?

No authoritative source in this guide establishes a universal duration or cost, so do not promise a fixed number of weeks or a standard budget. Estimate effort from the work that must be performed and the evidence required to approve it.

Effort driver Questions that change the estimate
Data volume and history How many records, files, activities, and years of history must be moved?
Schema complexity How many custom objects, fields, relationships, currencies, and legacy values exist?
Process redesign Are workflows being reproduced, simplified, or replaced?
Integrations How many systems write to or read from the CRM, and can their identifiers change?
Security and compliance Which roles, regions, retention rules, legal holds, and audit requirements apply?
Validation and adoption How many user groups need testing, training, office hours, and support?

Build a work breakdown for discovery, cleansing, mapping, destination configuration, pilot cycles, integration changes, cutover, training, and hypercare. Add contingency for exception handling rather than hiding it in a single optimistic date. A CRM migration consultant or implementation partner can help with specialist mapping and integration work, but the business still owns scope, data decisions, and acceptance.

Which migration approach should you choose?

The destination CRM matters less than whether it can represent your required data and processes. Compare candidates and migration methods against the same axes instead of choosing on interface preference alone.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Comparison axis Questions to ask
Data model and relationships Can it represent required objects, parent-child links, many-to-many relationships, history, and files?
Integration and API coverage Do existing tools have supported connectors or APIs, and can they handle your volume and rate limits?
Automation and reporting parity Can essential workflows, dashboards, forecasts, and notifications be reproduced or improved?
Security and permissions Can roles, teams, sharing, audit, retention, and regional controls be enforced?
Migration tooling and validation Can you export, map, transform, test, reconcile, and produce exception reports?
User adoption and training How much process change will each role absorb, and what support is available?
Downtime and rollback risk Can you run a read-only freeze, delta load, backup, and controlled reversal?
Total implementation effort and cost What configuration, custom development, data work, licenses, and specialist support are required?

A phased migration may reduce risk when teams or regions can be separated cleanly. A single cutover can be simpler when integrations and reporting require one consistent source, but it demands stronger rehearsal and rollback controls. Choose based on dependencies and acceptance evidence, not on a generic promise that one approach is always faster.

What are the most common failure modes, and how do you recover?

Symptom Likely cause Recovery action
Counts match but users cannot find records Wrong ownership, filters, sharing, or search configuration Test with representative roles, correct access rules, and rerun search and ownership reconciliation
Child records are unattached Parent keys changed or load order ignored dependencies Use the cross-reference map, repair relationships, and recheck orphan reports
Duplicate leads or accounts appear Weak matching rules or repeated integration writes Stop the writer, apply survivorship rules, merge or quarantine duplicates, and replay only verified changes
Reports disagree with the old CRM Stage, date, currency, owner, or historical-field transformations differ Compare definitions and source filters, document intentional changes, and correct mappings where parity is required
Automations fire unexpectedly Historical loads triggered live workflows Disable or gate automation during load, identify affected records, and replay approved actions deliberately
Integration failures after launch Credential, endpoint, schema, ID, or rate-limit change Use the integration inventory and smoke test, inspect logs, correct configuration, and invoke rollback if a critical threshold is exceeded

What is the complete CRM switch checklist?

  • Duplicates, stale data, incomplete records, obsolete workflows, and archive decisions resolved.
  • Field and relationship mappings versioned, including transformations, ownership, and exception handling.
  • Sandbox pilot completed with count reconciliation, spot checks, exception reports, UAT, and permission tests.
  • Integration owners, credentials, endpoints, rate limits, smoke tests, and ID cross-references documented.
  • Source backup verified; freeze window, final delta procedure, runbook, and rollback owner communicated.
  • Role-based training, documentation, office hours, issue log, and support escalation ready.
  • Cutover completed with read-only source, final reconciliation, controlled activation, and smoke tests.
  • Hypercare monitoring, adoption checks, source read-only access, and handoff criteria defined.

Frequently Asked Questions

Can we migrate only active customers and leave old records behind?

Yes, if the decision is explicit and approved. Define the activity and retention rule, preserve a searchable read-only archive or export where required, and document how staff will retrieve historical records during audits or customer disputes.

How can we preserve email and activity history when systems use different IDs?

Keep the original activity timestamp, author, record type, and source identifier in the mapping. Maintain a cross-reference between old and new record IDs, then test threaded conversations and timeline visibility with representative users before enabling live synchronization.

Should integrations be turned off during a CRM migration?

Pause or gate any integration that can write duplicate or conflicting records during the freeze and delta load. Read-only or low-risk feeds may remain active only after their owners confirm the behavior and a smoke test proves that identifiers and payloads still match.

What’s actually slowing this PC down?

Pick the symptom - the matching free tool is one click away.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

When is it safer to postpone a CRM switch?

Postpone when the source inventory is incomplete, critical data lacks an owner, rollback cannot be demonstrated, or essential integrations have no tested destination design. A fixed launch date is not a substitute for passing acceptance and security checks.
