Give an AI agent access as if it were a separate employee: create a unique identity, assign accountable owners, limit it to the exact tools and data its current task needs, and deny everything else. Put those rules in enforceable application, operating-system, database, API-gateway or policy-engine controls—not only in a prompt. Let low-impact, reversible work run automatically, but pause before external communication, authoritative-data changes, privilege changes, deletion, system resets, software installation or unrestricted network access. The pause must show a human exactly what will happen, record the decision and identity, and support safe rejection or resumption.

This guide lays out an implementable permission model, an approval matrix, checkpoint workflow, audit requirements, revocation tests and lifecycle controls for workplace agents.

Why does an AI agent need its own identity and owner?

An agent should never be an anonymous process or silently inherit a person’s entire account. Treat each deployed agent as a separately owned enterprise identity so every action can be attributed, limited and revoked without disabling a human user’s access.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Create an agent record before granting access

Register the agent in a central inventory. Record:

  • A unique identity and the model or runtime that uses it.
  • A business owner accountable for the outcome and a technical owner responsible for configuration and security.
  • A sponsor or designated approver for sensitive actions.
  • The intended purpose, represented users or business process, and environments (development, test and production).
  • Data classes it may read or write, approved tools, network destinations and downstream systems.
  • Expiration, review and decommission criteria, including what event ends its authorization.

Microsoft guidance recommends a dedicated identity, a named owner or sponsor, a documented purpose and review of effective permissions. A centralized governance baseline should make every agent observable, governed and controllable rather than leaving inventories in individual project files.

Keep human accountability explicit

Delegating work to an agent does not transfer accountability. The owner remains responsible for the agent’s business purpose, while the technical owner remains responsible for its controls. Log both identities whenever the agent acts on somebody’s behalf; an agent identity alone is not enough to explain who authorized a consequential operation.

How do I give an AI agent access without giving it too much power?

Design permissions around a task and its resources, not a broad job title. Start with no access, add only the minimum read or write operations needed, and allowlist every tool, resource, operation, destination and time window.

Start read-only and narrow the scope

  • Begin with read-only access where the workflow allows it.
  • Specify exact repositories, folders, tables, records, tickets or APIs instead of an entire system.
  • Allow only the operations required for the task, such as read_ticket rather than a general ticket-management role.
  • Restrict outbound network calls to named destinations and approved protocols.
  • Set time limits and environmental boundaries; a test agent should not receive production credentials.
  • Deny unlisted tools, resources, operations and destinations by default.

For every tool call, calculate effective access after combining the agent identity, delegated user context, group membership, tool permissions and downstream-system roles. A seemingly harmless role can become powerful when combined with another integration. Recalculate after a material workflow, role, model, plugin or integration change.

Separate data access from action authority

Reading an approved internal document and changing the system of record are different capabilities. Give an agent the data needed to draft or analyze, then expose a separate, narrowly protected operation for any write, send, delete or administrative action. This separation makes it possible to approve the proposed operation without granting the agent a general-purpose administrator role.

Use a permission worksheet

For each task, document the resource, operation, data sensitivity, maximum volume, allowed time window, network route, owner and rollback method. If a field is not required for the task, leave it unavailable rather than relying on the model to ignore it.

Why can’t a system prompt serve as an access control?

A prompt is guidance to a probabilistic model, not an authorization boundary. Enforce deny rules in deterministic layers such as the application, operating system, scheduler, database, API gateway or a centralized policy decision point; use model instructions only as additional reinforcement.

The U.S. Department of Energy GEAR guidance states: “A prompt such as ‘never delete files’ is not an access control.” The same principle applies to prompts that say not to disclose data, send messages or change configuration. A compromised tool, prompt injection, model error or unexpected chain of calls can bypass wording that has no technical enforcement behind it.

Put the decision before the tool executes

Wrap every sensitive tool with a policy check that receives the agent identity, represented human, requested operation, target resource, data classification, context and current authorization. The policy layer should return allow, deny or require-approval. The model should not be able to alter that result or call the underlying tool through an unmediated path.

Protect every route to the resource

Apply the same policy to direct API calls, scheduled jobs, plugins, command runners and downstream services. If an agent can reach a database through both a managed connector and a shell, both paths need equivalent controls. Otherwise the least-protected route becomes the real permission boundary.

What should an AI agent be allowed to do automatically?

Automate low-impact, reversible work with monitoring; require a human checkpoint as impact, irreversibility, privilege or external reach increases. The following matrix is a practical starting point, not a quoted standard.

Action class Default mode Required control
Read approved internal data; draft a private summary Automatic with monitoring Task-scoped read access, output validation and logs
Write to a working document or ticket Conditional Narrow write scope, a preview and user approval when the impact is material
Send external communication or publish content Human approval Show the final payload, recipients and source data before sending
Change permissions, install software or alter production configuration Human approval plus an elevated, time-bound credential Separate approver, deterministic policy enforcement and a rollback plan
Delete records, logs or authoritative data; reset systems; use unrestricted egress Blocked until explicit approval Two-person or equivalent high-assurance review, an immutable audit trail and a tested stop path

Classify actions by more than their label

Compare candidate designs by impact and reversibility, privilege breadth, approval friction, error detectability, time sensitivity, audit completeness, stop and recovery capability, integration coverage and lifecycle burden. A “write” may be low risk in a disposable workspace but high risk in a customer ledger. A delay may be acceptable for a report but unacceptable for a safety incident, so time sensitivity belongs in the decision.

Define the tier before deployment

System designers or operations staff must decide when approval is required. The Canadian Centre for Cyber Security advises: “Ensure decisions about when human approval is required are determined by system designers or operations, not delegated to the agentic AI system.” Do not let the agent classify its own action as safe in order to avoid review.

How do I implement a human approval checkpoint?

Pause the run before a sensitive operation, present a complete and understandable proposal, obtain an authenticated decision, record it, and resume only when the policy permits. The OpenAI Agents SDK documents this pause-and-resume interruption pattern for sensitive tool calls.

  1. Intercept the request. The policy layer detects that the requested tool or target requires approval and prevents execution.
  2. Build the approval card. Show the agent identity, human on whose behalf it acts, owner, exact tool and operation, target resource, scope or records affected, reason, source data, expected effect, timing, external recipients and rollback method.
  3. Authenticate the approver. Require a signed-in user with the appropriate approval role. Do not accept approval inferred from the agent’s text or from an unverified chat message.
  4. Choose an explicit outcome. Provide approve, reject and, where useful, edit-and-resubmit. An approval should be bound to the displayed payload, target and scope so a changed request cannot reuse it.
  5. Record the decision. Store approver identity, timestamp, policy version, request hash or equivalent payload identifier, reason or comment and outcome in the audit system.
  6. Resume safely. Resume the paused run only with the approved operation and valid credentials. If the request changes, expires or loses authorization, force a new review.
  7. Handle timeout and rejection. Stop without executing when approval is denied, expires or cannot be verified. Return a clear status to the user and preserve the attempted action in the log.

Make the preview meaningful

For an outbound message, show the final text, attachments, recipients and the records used to create it. For a configuration change, show the exact diff, affected environment, expected downtime and rollback command. A vague “allow this action?” prompt does not give the reviewer enough information to exercise real oversight.

How do I use just-in-time elevation for privileged work?

Keep the agent unprivileged by default and issue a short-lived credential only for an approved operation. Elevation should be scoped to the exact resource and action, require fresh authorization and disappear immediately after completion.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Verify the agent identity, represented human, requested action and current policy at the privileged request.
  2. Obtain the required human approval, using a separate approver for production or destructive changes.
  3. Mint an ephemeral credential limited to the approved operation, resource, environment and duration.
  4. Pass the credential only to the controlled tool; do not expose it in model context or logs.
  5. Recheck authorization at execution time, because permissions or incident status may have changed while approval was pending.
  6. Revoke the credential on completion, failure, cancellation or timeout, and confirm that no reusable token remains.

Do not turn just-in-time access into a standing role by issuing long-lived tokens or broad administrator permissions. If the operation needs more scope than the approval described, stop and request a new approval.

What should I record in an AI-agent audit log?

Log enough context to reconstruct what the agent attempted, who authorized it, what policy applied and what actually happened. Protect the records from alteration and treat attempts to erase them as security events.

  • Agent identity, model or runtime version and accountable owner.
  • Human on whose behalf the agent acted and the authenticated approver, if any.
  • Tool, operation, resource, data scope, environment and effective permissions.
  • Timestamp, timezone, correlation or run ID and the parent workflow.
  • Approval requirement, policy version, decision, approver comment and payload identifier.
  • Execution result, records changed, external recipients, errors and rollback outcome.
  • Credential issuance, elevation start and end, revocation status and any policy-denied attempts.

Make logs defensible

Use append-oriented or otherwise tamper-evident storage with access separate from the agent. Quarantine requests to delete or alter audit records, alert on unusual volume, destinations, privilege requests or repeated denials, and retain enough metadata to investigate without copying sensitive content unnecessarily.

Test the stop path

Regularly test disabling the agent, invalidating tokens, rotating credentials, removing stale permissions and stopping a running job. Verify that queued approvals cannot execute after revocation, that in-flight tools honor cancellation, and that the audit trail records the stop event. A control that has never been exercised may fail exactly when it is needed.

How should I review an agent’s lifecycle and supply chain?

Permissions remain safe only while the agent, model, tools, plugins and data sources remain known and governed. Treat every new integration as part of the security boundary.

Version and change-control components

  • Record model, prompt or policy package, tool definitions, plugin versions and connector configuration.
  • Require review before adding a tool, changing a destination, widening a data scope or switching environments.
  • Recalculate effective permissions after each material change, including a change made by a downstream vendor.
  • Test approval, logging and rollback behavior in a non-production environment before release.

Prevent dormant-agent sprawl

Set review dates and expiration conditions at creation. Remove unused identities, credentials, integrations and stored secrets when a project ends or an owner leaves. Decommission the agent record only after confirming that scheduled jobs, webhooks and downstream service accounts no longer invoke it.

Review data-source trust

Inventory the systems an agent can read, including knowledge bases and uploaded files. Mark which sources are authoritative, stale or user-controlled, and make that status visible in approval previews. A human can then distinguish a change based on an approved system of record from one based on unverified text.

Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Support on Ko-Fi

How can I roll this out without blocking useful work?

Use a staged rollout that preserves a deny-by-default boundary while collecting evidence about where people need automation.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Inventory and classify. Register the agent, owners, purpose, data, tools, environments and expiration criteria.
  2. Build the minimal policy. Start read-only, allowlist exact resources and destinations, and add deterministic deny rules outside the model.
  3. Run in observation mode. Record would-be tool calls and policy decisions without granting new write or privileged access; use the results to remove unnecessary requests.
  4. Enable low-impact automation. Permit reversible tasks with output validation, rate limits and monitoring.
  5. Add approval gates. Require previews and authenticated decisions for external communication, authoritative writes, privilege changes, installation, deletion, resets and unrestricted egress.
  6. Add elevation and recovery. Issue ephemeral credentials, define rollback, test cancellation and verify token revocation.
  7. Review continuously. Reassess effective permissions after workflow or integration changes and at scheduled owner reviews; expire or decommission unused agents.

What does a production-ready permission setup look like?

A production-ready agent has a unique identity, named business and technical owners, a documented purpose and lifecycle, task-scoped deny-by-default permissions, deterministic enforcement outside the model, approval tiers selected by operations, short-lived elevation for privileged work, complete audit records and tested stop and revocation procedures. It also has a controlled inventory of models, tools, plugins and data sources, with changes reviewed as security-boundary changes.

  • Identity: dedicated, attributable and revocable.
  • Scope: minimum data, operations, destinations and time window.
  • Decision: automatic only for low-impact reversible work; human approval for high-impact or irreversible actions.
  • Execution: policy checked before every sensitive call and again when privileged work starts.
  • Evidence: tamper-resistant logs link the agent, human, policy, approval, payload and outcome.
  • Recovery: disablement, token invalidation, credential rotation, rollback and stale-permission removal have been exercised.

This arrangement lets an agent be useful without making its model behavior the last line of defense. Accountability stays with the people and systems that designed, approved and operate the workflow.

Frequently Asked Questions

Should an AI agent ever use a personal employee account?

No. Use a dedicated, non-personal identity so employment changes, password resets and leave do not silently alter the agent’s authority. If the workflow needs a person’s delegated context, record that delegation separately and keep the agent’s own permissions narrower.

What happens if an approver is unavailable during an urgent incident?

Define an emergency break-glass path in advance, with a named alternate approver, a short expiration, stronger logging and mandatory post-incident review. Emergency access should not become a permanent bypass of the normal policy.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How long should an approval remain valid?

Bind validity to the specific payload, resource and execution window rather than using a generic time period. Expire approvals when the request changes, the agent’s permissions change, the incident closes or the allowed window ends.

Do I need to repeat permission reviews when only the model changes?

Yes. A model or runtime change can alter tool selection, argument construction and data handling even when the tool list is unchanged. Re-run effective-permission, approval, logging and rollback tests before promoting the new version.

How should multi-tenant agents prevent one customer’s data reaching another?

Carry the tenant identifier through identity, policy checks, tool arguments, logs and approval previews, and enforce it again in the downstream datastore or API. Never rely on the model to preserve tenant boundaries in its reasoning or generated filters.
