Roll back an AI agent in production as an incident, not as a single “undo” button. First contain the behavior with a feature flag, canary drain, traffic switch, or deployment pause. Then identify the last known-good versions of the application, container image, prompt, model, tool permissions, guardrails, retrieval data, and runtime configuration. For shared source, create a reviewed Git revert commit rather than rewriting public history; use your deployment controller’s supported revision rollback, and check schema and persisted-data compatibility before putting an older binary back into service. Reopen traffic only after technical health, agent-safety signals, and business outcomes match the pre-change baseline.

This guide gives a practical sequence for stopping exposure quickly, selecting a safe target, handling migrations and in-flight work, executing the rollback, and preventing the same change from returning.

What exactly must be rolled back when an AI agent changes production?

An agent’s behavior is the product of several versioned inputs. A code-only rollback can leave the prompt, model, tool set, guardrail policy, retrieval corpus, or runtime settings that caused the incident active. Treat the rollback target as a complete release bundle.

Change surface What to record Why it matters
Application source Git commit, release tag, and build result Business logic, routing, validation, and agent orchestration may have changed.
Container and deployment descriptor Image digest, manifest or Helm revision, environment configuration Reusing a mutable image tag can silently reintroduce the bad build.
Model Provider, model name or ID, version or snapshot, inference parameters A model change can alter tool selection, refusal behavior, latency, and output quality without a code change.
Prompt and policies System and developer prompt revisions, templates, policy files Prompt wording and policy order can change decisions even with identical code and model.
Tools and permissions Tool catalog, schemas, credentials, scopes, network allowlists A rollback that leaves a newly granted write-capable tool enabled is incomplete.
Guardrails Input and output filters, approval rules, rate limits, policy version Safety controls may be deployed outside the application image.
Retrieval and memory Index build, corpus snapshot, embedding model, memory-store format Older code can produce different answers or fail when it reads newer indexed data.
Runtime and data Feature flags, queues, tokens, schema, migration jobs, scheduled tasks State outside the deployment template can survive a binary rollback.

Akka’s production-readiness guidance specifically calls for rehearsed rollback of the image and descriptor together with the model, prompt, tool set, guardrail configuration, and retrieval data. Apply the same discipline even if those components are maintained by different teams.

How do I contain an AI-agent incident before rolling anything back?

Containment reduces the blast radius while you establish what changed. Prefer a reversible control that stops new harmful actions without destroying evidence.

  1. Declare the incident and assign an owner. Record the first symptom and time, triggering deployment or configuration change, agent release identifier, model and prompt revisions, enabled tools and permissions, retrieval-index version, affected tenants or routes, and the person coordinating decisions.
  2. Disable the behavior with a feature flag when possible. Turn off the flag that exposes the new workflow, tool, or autonomous action. Confirm the flag value in every region and environment; a stale cache or region-specific override can leave exposure active.
  3. Drain a canary or switch traffic. If the release is canaried, stop promotion and remove traffic from the canary by draining or scaling it to zero. Preserve its deployment, logs, metrics, and configuration for investigation rather than deleting it.
  4. Pause automatic promotion and scheduled jobs. Stop a release controller from reapplying the bad revision. Suspend background workers, recurring agent tasks, or queue consumers that could continue writing data while the front end appears healthy.
  5. Restrict dangerous tools if containment is still incomplete. Narrow credentials, revoke newly issued tokens, or change a tool from write to read-only mode. Keep an audit trail of each permission change so the final rollback record is unambiguous.
  6. Communicate the operating mode. Tell support and internal users whether requests are blocked, served by an older path, or handled with human approval. Do not claim recovery until the verification checks are complete.

Feature-flag mitigation and canary disablement are often faster than a full service rollback. They are containment measures, not proof that code, data, or configuration has been restored.

How do I choose the last-known-good rollback target?

Choose a complete, identifiable state that was healthy immediately before the triggering change, not merely the previous image tag. Use deployment history, release records, Git history, model registries, prompt repositories, and configuration snapshots together.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Build a release inventory

  • Application commit and build artifact digest.
  • Deployment revision and descriptor or chart revision.
  • Prompt, policy, guardrail, and feature-flag revisions.
  • Model provider, model identifier, snapshot, temperature or sampling settings, and routing rules.
  • Tool schemas, service-account scopes, network policies, and approval requirements.
  • Retrieval corpus, index, embedding model, and memory-store version.
  • Database schema level, migration status, queue format, token version, and background-job revision.

Check what your controller can actually restore

Kubernetes creates a Deployment revision when the Pod template changes. Its revision rollback restores that Pod-template portion; it does not automatically revert an external prompt store, model endpoint, database, feature flag, or retrieval index. Record those external versions separately and roll them back or compensate them deliberately.

Use evidence, not timestamps alone

Compare error rate, latency, tool-call failures, policy violations, retrieval quality, and business outcomes for candidate revisions. A release may look healthy in infrastructure metrics while producing unsafe or commercially damaging answers. Select the latest state that passed both technical and agent-quality checks.

Should I use git revert or git reset?

For a pushed, merged, or otherwise shared change, use git revert and deploy the resulting commit through the normal pipeline. Use git reset only for unpublished local work where rewriting history will not affect collaborators or automation.

Revert a shared AI-generated commit

  1. Identify the exact bad commit or merge commit from the release record.
  2. Create a branch for the incident fix and run git revert <bad-commit>. For a merge commit, follow your repository’s documented mainline option.
  3. Resolve conflicts consciously. An AI-generated change may have touched adjacent files since the release; inspect every conflict instead of accepting an automated resolution.
  4. Run unit, integration, security, prompt-evaluation, and tool-permission checks required by the normal pipeline.
  5. Open a reviewed change with the incident identifier, affected release surfaces, and any migration or compatibility notes.
  6. Merge and deploy the revert through the standard release process, preferably to a limited slice first.

Git’s guidance is explicit: a public mistake should be corrected with “a new commit that undoes whatever was done by the old commit.” A reset that removes public commits can break other clones, deployment references, and audit trails.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

When the prompt or configuration is stored in Git

Revert the prompt or configuration commit separately or in the same reviewed change, depending on how your release system bundles them. Verify that the deployment actually consumes the reverted revision; a runtime cache or remotely managed configuration can otherwise keep the newer value active.

How do I roll back a Kubernetes deployment safely?

Use rollout history to identify the target, issue the supported undo operation, and wait for rollout status. These commands restore a Deployment revision but do not repair external data or agent artifacts.

  1. List revisions and their annotations:
    kubectl rollout history deployment/<name>
  2. Inspect a specific revision if your annotations include image or release metadata:
    kubectl rollout history deployment/<name> --revision=<n>
  3. Roll back to the immediately previous revision:
    kubectl rollout undo deployment/<name>
  4. Or select an identified revision:
    kubectl rollout undo deployment/<name> --to-revision=<n>
  5. Watch completion:
    kubectl rollout status deployment/<name>
  6. Confirm the running image digest, environment values, replica readiness, and service endpoints after completion.

Do not delete a problematic canary before collecting evidence. Scaling it to zero preserves its specification and makes it possible to compare logs, metrics, and configuration with the stable revision.

What Kubernetes rollback does not cover

  • Prompt or model versions referenced through an external API.
  • Feature flags and secrets managed outside the Pod template.
  • Database schema, data migrations, queues, object storage, or vector indexes.
  • Already-issued tokens, in-flight requests, or jobs written by the bad version.
  • Changes made manually after the recorded revision.

After the controller reports success, inspect the actual runtime state rather than treating a successful rollout as incident recovery.

What if the AI change already ran a database migration?

Do not assume an older binary can safely read the current schema or data. Determine whether the change performed schema migrations, post-deployment jobs, background transformations, destructive cleanup, queue-format changes, token rotations, or data serialization changes before executing a binary rollback.

Classify the migration

Migration state Safe response
Backward-compatible expansion Deploy the older application only after confirming it ignores or tolerates the added columns, tables, indexes, or enum values.
Contract or destructive change not yet executed Stop the contract step, restore the compatible application, and leave the expanded schema in place until a later cleanup release.
Data transformation with a reliable inverse Use a reviewed reverse migration after taking a backup and checking it on a copy of production data.
Lossy or irreversible transformation Do not fake a rollback. Use a compensating forward migration, reconstruct from an authoritative source, or restore a backup while accepting its recovery-point loss.
Post-deployment migration still running Pause or safely terminate the job, record its checkpoint, and determine whether partial writes are idempotent before changing application versions.

GitLab’s migration guidance requires migrations to be reversible where possible and warns that some data migrations lose information. It also notes that post-deployment migrations can make older application versions incompatible, effectively setting the rollback boundary.

Use expand-and-contract for future changes

  1. Expand the schema with nullable or additive fields and deploy code that can read both old and new representations.
  2. Backfill in an idempotent, observable job while both versions remain compatible.
  3. Switch reads and writes only after the backfill and validation succeed.
  4. Remove old fields in a later release, after the rollback window has passed.

If compatibility is uncertain, stop at containment and obtain a database specialist’s decision. A fast application rollback that corrupts or strands persistent data is not a recovery.

How should I handle in-flight sessions, queues, and tokens?

Stateful work can outlive the process that created it. Decide explicitly whether to finish, cancel, quarantine, or replay each class of work.

  • Streaming sessions: Keep existing sessions on the old model and prompt if possible, or terminate them with a user-visible explanation. Do not silently switch the model halfway through a tool-using conversation unless your protocol is designed for it.
  • Queued jobs: Pause consumers, label messages produced by the bad revision, and replay only after the target version is proven compatible. Use idempotency keys to prevent duplicate side effects.
  • Tool calls: Quarantine pending write actions and require approval before replay. A queued email, payment, deletion, or provisioning request may still execute after the agent process is rolled back.
  • Tokens and credentials: Revoke tokens created with the bad permission set and issue replacements with the target scopes. Check caches and long-lived workers that may retain credentials in memory.
  • Memory and retrieval: Mark memories or documents written by the bad agent, preserve them for investigation, and decide whether to remove, correct, or quarantine them. Repoint retrieval to a known-good index only after checking document and embedding compatibility.

Akka’s readiness checklist calls for rehearsing prompt rollback with the effect on sessions in progress understood. Apply that same question to model, tool, and retrieval changes.

How do I choose between a flag, canary drain, deployment rollback, revert, migration fix, and backup restore?

The fastest option is not always the safest. Select the least destructive method that contains the incident and covers the changed surface.

Method Best use Trade-offs and limits
Feature-flag disable The behavior is isolated behind a reliable flag. Fast containment; does not undo written data or unflagged changes.
Canary drain or scale-down The new version receives a limited traffic slice. Limits exposure and preserves evidence; requires traffic splitting and trustworthy monitoring.
Kubernetes revision rollback A bad image or Pod-template revision is the primary fault. Quick and supported; leaves external configuration, data, and agent state unchanged.
Git revert plus normal deploy Shared code, prompt, or configuration is versioned in Git. Preserves history and auditability; takes pipeline time and may require conflict resolution.
Compensating forward migration A schema or data change cannot be reversed safely. Restores compatibility through a reviewed fix; the old binary may remain unusable until it is complete.
Backup restore Persistent data is severely corrupted and a clean restore point exists. Can lose writes since the backup and causes operational disruption; requires reconciliation afterward.

Compare each option on time to contain, blast radius, redeploy requirement, data reversibility, forensic preservation, in-flight-session compatibility, and coverage of model, prompt, tools, guardrails, and retrieval.

How do I verify that the rollback really worked?

Verification must cover deployment state, agent behavior, safety, and business impact. A green pod status alone is insufficient.

Technical checks

  • Rollout completed with the intended image digest and replica count.
  • Readiness and liveness probes remain healthy across zones and regions.
  • Error rate, latency, saturation, queue depth, restart count, and dependency failures return to the pre-change range.
  • Background workers, scheduled jobs, and consumers use the intended revision and are not reintroducing the bad package.
  • Database connections, schema checks, migrations, and data-integrity queries pass.

Agent-specific checks

  • Tool-call failure rate and unauthorized-action attempts are normal.
  • Guardrail and policy-violation signals are at baseline.
  • Retrieval tests return the expected documents and citations for representative queries.
  • Prompt and model evaluation cases pass, including refusal, escalation, and structured-output tests.
  • Human-review queues, user complaints, and sampled transcripts show the intended behavior.

Business checks

  • Successful task completion, conversion, support resolution, or other relevant outcome metrics have stabilized.
  • No unexpected refunds, duplicate actions, data deletions, or compliance events occurred during the incident.
  • Affected tenants and regions have been checked individually when configuration differed.

Compare results with the pre-change baseline and record the exact reverted versions. Keep the incident controls in place until the owner confirms that automatic promotion cannot restore the bad release.

How can I prevent an AI-agent rollback from happening again?

Make rollback a tested production capability, not an emergency improvisation.

  1. Version every behavior-changing artifact. Store prompts, policies, model routes, tool schemas, guardrails, retrieval snapshots, feature flags, and runtime configuration with immutable identifiers.
  2. Publish a release manifest. Include all artifact versions, database compatibility level, migration status, image digest, and the person who approved promotion.
  3. Require a rollback plan in the change review. State the containment control, rollback target, data boundary, in-flight-session behavior, and verification queries before deployment.
  4. Use progressive delivery. Release to a canary or limited tenant slice, monitor errors and performance, and scale the canary down when signals deteriorate.
  5. Automate signal-based stopping. CircleCI documents release validation that listens to monitoring signals and can trigger a rollback pipeline. Whatever controller you use, ensure automation pauses promotion rather than repeatedly redeploying the bad revision.
  6. Rehearse destructive scenarios. Test prompt-only, model-only, tool-permission, guardrail, retrieval, schema, queue, and token rollbacks. Include a session already in progress and a migration that cannot be reversed.
  7. Define authority. Document who can disable the agent, revoke credentials, drain traffic, approve a compensating migration, and declare recovery outside normal business hours.

What should the incident record contain?

A concise record makes the next rollback faster and preserves accountability.

  • Start time, trigger, symptoms, affected services, tenants, and regions.
  • Every changed artifact and its last-known-good and incident versions.
  • Containment actions, timestamps, operators, and observed effect.
  • Deployment, Git, model, prompt, tool, guardrail, retrieval, flag, and migration identifiers.
  • Data written or transformed, queued work, revoked tokens, and session handling decisions.
  • Commands or pipeline runs used for rollback, including failures and conflict resolutions.
  • Technical, safety, quality, and business verification results compared with baseline.
  • Follow-up fixes, owners, due dates, and the date of the next rollback drill.

Keep the problematic canary and its logs long enough to support investigation under your organization’s retention policy. Remove access to dangerous credentials, but do not destroy the configuration needed to explain what happened.

Frequently Asked Questions

Can I roll back only the model while leaving the new code deployed?

Sometimes, if the code supports both model interfaces and the model route is independently versioned. First test tool schemas, token limits, structured-output behavior, latency assumptions, and safety evaluations against the older model; otherwise deploy a compatible code and model pair.

What should I do if the agent produced incorrect records but did not break the database schema?

Quarantine the affected records and stop downstream automation that consumes them. Use audit logs and an authoritative source to identify the affected set, then apply an idempotent correction with review rather than deleting records blindly.

How do I roll back a change when the provider does not expose model versions?

Treat the provider endpoint as an external dependency with an unverified rollback boundary. Pin any available snapshot or route, switch to a separately validated model if one exists, and keep the agent in restricted or human-approved mode until behavior is re-established.

Should I cancel conversations that started on the bad prompt?

Not automatically. Preserve transcripts and tool-call state, then choose a policy for finishing, transferring, or restarting sessions based on whether the prompt could have changed commitments or permissions. Tell users when a session is being restarted so they do not mistake a changed context for a normal continuation.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How can I prove that a rollback did not reintroduce an older vulnerability?

Run the same security, dependency, secret-scanning, and tool-permission checks used for release approval against the rollback artifact. Also compare its known vulnerabilities and configuration defaults with the current security baseline before restoring unrestricted traffic.
