To judge whether AI investment is paying off, separate three things that companies often discuss together: revenue from a defined AI product, AI-related demand embedded in a broader cloud segment, and management’s qualitative attribution. Then normalize the reporting period, currency and accounting treatment; identify when new capacity is usable; and test growth against margins, backlog, depreciation, operating costs and cash flow. Capital expenditure is an investment made now, not a cost that can be subtracted directly from the same quarter’s revenue. The most credible case for returns appears when reported cloud growth converts into profitable, utilized capacity and eventually stronger cash generation over several quarters.

What counts as AI revenue in an earnings report?

There is no single, consistently audited AI-revenue line across the large technology companies. A disclosure may refer to a separately priced AI product, a cloud segment that includes AI workloads, or management’s view that AI helped demand. Those signals are not interchangeable.

Signal in the filing What it may represent How to interpret it
Defined AI product or service revenue Sales from a product whose scope and period are specified Usually the cleanest figure, but verify whether it is recurring, bundled or reported for a narrow product family.
Cloud-segment revenue with AI commentary All cloud workloads, with management saying AI contributed to growth Useful evidence of demand, not a standalone AI-revenue measure. Do not compare it directly with a competitor’s product-only number.
Bookings, backlog or remaining performance obligations Contracted or expected future work Shows demand visibility, but it is not current-period revenue and does not guarantee conversion, utilization or margin.
Qualitative statements such as “AI is driving growth” Management attribution without a separately quantified series Treat as a hypothesis to test against later segment results, capacity and cash flow.

Record the exact segment definition and the fiscal period beside every number. A company can change what it groups into a cloud or AI category, so a percentage that looks comparable may not be measuring the same economic activity.

How do I tell if AI is actually making money?

1. Identify the metric and its scope

Write down whether the disclosure is product revenue, a cloud segment total, an annualized run rate, bookings or a management attribution. Note whether the company reports the figure in dollars, a percentage or a customer-count measure. If the company does not define a standalone AI series, label it “AI contribution to cloud” in your notes instead of calling it AI revenue.

2. Normalize the growth comparison

For each result, record the fiscal quarter and year, whether growth is year over year or sequential, and whether the rate is in reported dollars or constant currency. Also flag acquisitions, divestitures and unusual contracts. Oracle’s FY2027 Q1 cloud guidance, for example, provides both constant-currency and U.S.-dollar ranges; those ranges answer different questions. Constant-currency guidance isolates operating growth, while the reported-dollar range includes exchange-rate effects.

3. Read the capex footnotes before drawing a trend line

Check whether “capex” means cash paid for property and equipment, additions including finance leases, or a combination. Delivery dates, lease commencements and cash-payment dates can fall in different quarters. Microsoft said its FY2026 Q3 capital expenditures were affected by the timing of finance leases and normal variability in cloud buildouts. A sequential decline therefore does not automatically mean that construction or equipment orders slowed.

4. Ask what the spending buys

Separate short-lived compute equipment from long-lived facilities, power systems and data-center capacity. Microsoft described roughly two-thirds of its FY2026 Q3 capex as short-lived assets, primarily GPUs and CPUs, with the balance in longer-lived assets such as data-center capacity. Compute may be refreshed on a much shorter cycle than a building or power connection, so the same dollar of capex can have a very different depreciation and replacement profile.

5. Establish when capacity becomes usable

Equipment ordered is not the same as equipment delivered; delivered equipment is not the same as installed capacity; installed capacity is not necessarily available to customers; and available capacity may not be fully utilized. Look for management comments on supply constraints, data centers coming online, power availability and customer access. Microsoft said it expected capex to rise as additional capacity came online while also describing continuing constraints. That combination means spending can increase before revenue catches up.

6. Test conversion with several indicators

Pair cloud revenue growth with segment operating income or margin, backlog or remaining performance obligations, customer commitments and evidence that capacity is available. Each indicator answers a different question:

  • Revenue shows recognized sales in the period.
  • Segment margin shows whether the business is retaining profit after its operating costs.
  • Backlog or remaining performance obligations show contracted demand that may be recognized later.
  • Capacity availability and utilization show whether infrastructure can serve that demand.
  • Cash flow shows whether accounting earnings are turning into cash after investment and working-capital effects.

7. Track the cost and funding runway

Monitor depreciation, data-center operating costs, energy, lease obligations, financing and free cash flow. A project can produce revenue while still depressing cash flow if investment is expanding faster than monetization. Conversely, a temporary cash-flow decline may be rational if recently installed capacity has not reached normal utilization. The question is whether later quarters show the conversion management described.

How should I read Big Tech AI spending in earnings reports?

Use the issuer’s own definitions and dates, then keep forecasts separate from realized spending.

Microsoft: distinguish total capex, cash payments and leases

Microsoft reported $31.9 billion of capital expenditures in FY2026 Q3. The company said the sequential decline reflected normal variability in cloud-infrastructure buildouts and the timing of finance-lease deliveries. It separately reported $30.9 billion of cash paid for property and equipment in that quarter. Those figures are close but not identical measures; do not splice one into a historical series built from the other.

The asset mix matters as much as the total. Microsoft said roughly two-thirds of the quarter’s capex went to short-lived GPUs and CPUs, with the remainder going to longer-lived assets such as data-center capacity. Short-lived equipment can support rapid AI deployment but may require earlier replacement, while facilities can serve workloads for many years. Depreciation, refresh spending and return calculations should reflect those different lives.

Microsoft expected about $190 billion of calendar-year 2026 capex, including approximately $25 billion attributed to higher component pricing. This is a forecast, not realized spending. Keep it in a guidance column and compare it later with reported additions, cash payments, lease activity and the capacity that actually became available.

Alphabet: read cloud economics alongside infrastructure plans

Alphabet’s June 2026 presentation described expected 2026 capex of $180 billion to $190 billion, with the overwhelming majority directed to technical infrastructure. That was a dated plan and may be revised. The useful follow-up is whether new infrastructure supports higher revenue, sustained margins and stronger cash generation.

Alphabet reported $20 billion of Google Cloud revenue in Q1 2026, a 33% margin and $462 billion of backlog at the quarter end. Preserve the quarter and the company’s definitions when recording these figures. Backlog indicates demand visibility, but it is not Q1 revenue, does not guarantee immediate delivery and does not establish the margin that will be earned when contracts are performed.

Depreciation is an important lagging indicator of infrastructure entering service. Alphabet said depreciation increased by nearly $6 billion, or 38%, from $15.3 billion in 2024 to $21.1 billion in 2025. As prior investments are placed in service, depreciation and data-center operating costs can rise even if the original purchase occurred several quarters earlier.

Amazon: treat free-cash-flow timing as part of the thesis

Amazon CEO Andy Jassy’s 2025 shareholder letter expected approximately $200 billion of 2026 capex at the time it was published. That is dated management guidance, not a confirmed full-year result.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

“The FCF and ROIC for these investments are cumulatively quite attractive a couple years after being in service; however, in times of very high growth (like now), where the capex growth meaningfully outpaces the revenue growth, the early-years FCF is challenged until these initial tranches of capacity are being monetized and revenue growth out-paces capex growth.”

Andy Jassy, Amazon shareholder letter

The statement gives you a timing framework: early free-cash-flow pressure can precede improved returns. Test that claim by following capacity placed in service, revenue growth, operating margins and subsequent cash generation rather than treating the forecast as proof of attractive economics.

Oracle: keep currency bases separate

Oracle’s FY2027 Q1 cloud guidance illustrates why currency normalization belongs in every comparison. Record both the constant-currency and reported-dollar ranges, the fiscal period and the guidance date. A cloud-growth rate in constant currency can show underlying demand, while the U.S.-dollar rate is the amount that will appear in reported financial statements. Neither basis, by itself, answers whether AI infrastructure is earning an adequate return.

Is cloud growth enough to justify AI capex?

No. Cloud growth is necessary evidence of demand, but it is not sufficient evidence of returns. A credible investment case requires growth to convert into profitable, usable capacity and eventually cash generation.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Question Evidence to seek What it does not prove
Are customers buying? Cloud revenue growth, disclosed AI-product sales and new commitments That every dollar of growth is AI-related or equally profitable
Can the company deliver? Capacity online, supply availability, power and data-center updates That ordered equipment is already generating revenue
Is demand durable? Backlog, remaining performance obligations and contract duration That backlog will convert quickly or at the stated margin
Is the segment profitable? Operating income and margin trends for the relevant cloud segment That corporate-level profit isolates AI economics
Are returns emerging? Depreciation-adjusted earnings, free cash flow and later utilization That one quarter’s capex can be subtracted from that quarter’s revenue

For example, a cloud segment can grow quickly while margins fall because newly built capacity is underutilized, component costs are elevated or depreciation is accelerating. The reverse can also occur: margins may hold temporarily while the company is constrained by supply and cannot serve all demand. Read the indicators together and over time.

What is the right way to compare two companies’ AI investments?

Build a comparison that keeps scope and accounting consistent. The following axes prevent the most common false equivalences.

Comparison axis Questions to answer
Revenue definition Is the number standalone AI-product revenue, a broad cloud segment or qualitative attribution? What period and segment definition apply?
Growth basis Is growth sequential or year over year? Is it in reported currency or constant currency? Were acquisitions or one-time contracts included?
Investment measure Does capex include finance leases? Is it cash paid for property and equipment, additions, or both? Are equipment and facilities disclosed separately?
Conversion evidence What are cloud revenue, segment margin, backlog, available capacity and customer commitments?
Cost runway How quickly are depreciation, energy, facility costs and lease obligations rising? How is the program financed?
Guidance credibility Have spending forecasts been revised? Does management explain supply constraints, delivery dates and subsequent monetization?

Do not rank companies by the largest capex number. A larger figure may reflect a larger business, a different lease policy, higher component prices, more facility construction or a faster buildout schedule. Compare the economic output of the assets and the accounting treatment that produced each reported number.

How do capex, depreciation and cash flow interact?

Capex records an investment decision; depreciation allocates the cost of assets placed in service across their useful lives; operating expenses pay for power, people, maintenance and other ongoing requirements. They appear in different periods, so a same-quarter subtraction produces a misleading “return.”

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Finance leases add another timing issue. A lease commencement can bring an asset and liability onto the balance sheet without the same pattern of cash payments as a purchase. Delivery of equipment, recognition of a lease and payment to a supplier may all occur in different quarters. Read the cash-flow statement, property-and-equipment note and lease disclosures together.

Free cash flow is affected by the timing of cash capex, working capital and financing, while operating income is affected by depreciation and operating costs. Amazon’s warning about early-years free-cash-flow pressure and Alphabet’s reported depreciation increase illustrate why both measures belong in the same review.

Which warning signs suggest an AI-return story is weakening?

  • A company changes the definition of AI revenue or stops quantifying a previously highlighted metric without explaining the change.
  • Cloud revenue grows, but segment margin falls for several periods and management does not identify a path to utilization.
  • Capex forecasts rise repeatedly while delivery dates, available capacity or customer commitments remain vague.
  • Backlog expands but recognized revenue and cash collections do not follow, or contract duration and cancellation terms are unclear.
  • Depreciation and data-center operating costs accelerate faster than the associated segment’s revenue and operating income.
  • Reported capex comparisons mix cash payments, finance-lease additions and equipment deliveries from different periods.
  • Management cites supply constraints as a reason for unmet demand, then expands spending without showing when constrained capacity will be online.
  • Financing increases materially, but there is no accompanying evidence that the funded assets are producing incremental profit or cash.

How can I build a repeatable earnings-report worksheet?

Use one row per company and fiscal period, with a separate column for every definition. This prevents a forecast from being mistaken for a result and keeps unlike measures apart.

  1. Period: enter fiscal quarter, fiscal year and announcement date.
  2. Revenue scope: label the figure as defined AI product, cloud segment, backlog, commitment or qualitative attribution.
  3. Growth basis: mark year-over-year or sequential, reported currency or constant currency, and any acquisition effect.
  4. Investment: record total capex, cash paid for property and equipment, finance-lease additions and the disclosed equipment/facility mix.
  5. Availability: note capacity delivered, online, constrained or still under construction.
  6. Conversion: enter segment revenue, operating income, margin, backlog and remaining performance obligations.
  7. Cost runway: track depreciation, data-center operating costs, energy, lease obligations and financing.
  8. Cash: record operating cash flow, free cash flow and the company’s explanation for any divergence from earnings.
  9. Follow-up: at the next report, mark whether growth, margin, capacity, backlog conversion and cash flow moved in the direction previously guided.

Add a short note beside every forecast stating that it is management guidance and preserving the original date. When a number is revised, keep the old version rather than overwriting it; the direction and size of revisions are evidence about planning and execution.

When should you decide whether the investment is working?

Do not settle a multi-year infrastructure question with one quarter. In the next report, check whether announced equipment and facilities became available. Over subsequent quarters, examine utilization, cloud revenue, segment margin, backlog conversion, depreciation and operating costs. Over a longer period, test whether free cash flow and return measures improve as the initial capacity tranches are monetized.

Management expectations are hypotheses, not results. A large capex plan does not prove that assets are online or profitable, and a temporary cash-flow decline does not by itself disprove the strategy. The strongest evidence is a consistent chain from defined demand, to usable capacity, to profitable revenue, to cash generation, with accounting and currency bases held constant throughout the comparison.

Frequently Asked Questions

Should I annualize one quarter’s AI capex before comparing companies?

Usually no. Delivery schedules, facility lease commencements and seasonal payment patterns can make a single quarter unusually high or low. Use the issuer’s full-year guidance where available, then reconcile it with cumulative cash payments and lease additions as the year progresses.

How can constant-currency cloud guidance change my conclusion?

A reported-dollar slowdown may partly reflect exchange rates rather than weaker underlying demand. Compare both bases, but use the reported-dollar result for the financial statements and the constant-currency result to assess operating momentum; never combine the two in one growth series.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What does a rising backlog tell me about AI returns?

It indicates contracted or committed future work, which can improve visibility into demand and capacity planning. It does not reveal when revenue will be recognized, the cost of serving the contracts, cancellation rights or the margin ultimately earned.

How long can depreciation remain a drag after an AI buildout?

It depends on the asset mix and useful lives. GPUs and CPUs are generally shorter-lived than data-center structures, so a compute-heavy buildout can create faster refresh and depreciation cycles; follow the company’s disclosed asset lives and subsequent depreciation trend rather than applying one generic period.
