AI security preparation requires both AI-specific testing and conventional cybersecurity controls. Before deployment, map the model, data, prompts, tools, interfaces and trust boundaries; threat-model how an attacker could evade, poison, manipulate or extract information from the system; then combine an independent penetration test with an AI red-team exercise. After launch, protect and monitor the service, connect detections to an incident-response plan, and repeat assessments whenever the model, data, integrations or threat environment changes.

This layered approach reflects guidance from CISA and the NSA, which treats AI systems and their supporting data and services as targets for malicious activity. It also reflects the distinction between penetration testing, which examines a defined system in depth, and red teaming, which emulates adversaries across technology, people and operations.

How can AI help defend against malicious attacks?

AI can strengthen defensive preparation by generating varied adversarial inputs, identifying likely attack paths, analyzing large volumes of security telemetry and running repeatable regression tests. These capabilities accelerate human-led assessment; they do not remove the need for authorization, isolated test environments, expert review or documented remediation.

Generate broader, repeatable attack cases

A security team can use an approved model or script to vary prompts, malformed inputs, tool parameters and retrieval queries. The objective is to discover classes of failure rather than to collect a single impressive jailbreak. Store the test cases and expected safeguards so the same suite can run after a model update, policy change or integration change.

Prioritize realistic attack paths

AI-assisted analysis can correlate assets, identities, permissions, data flows and known weaknesses to highlight paths that deserve human investigation first. Reviewers must verify whether a proposed path is technically possible, authorized and material to the organization; an automated ranking is not proof of exploitability.

Analyze logs and detect anomalies

Models can help group unusual requests, repeated policy violations, unexpected tool calls or shifts in output patterns. Detection logic still needs a defined baseline, an owner and a response action. Without those controls, an alert is only a notification and may create noise instead of reducing risk.

Keep humans in control

Run defensive experiments only against systems and data named in the rules of engagement. Use synthetic or minimized sensitive data where possible, set stop conditions, require approval before an action that could affect production, and have a person validate findings before they become a remediation ticket.

What threats must preparation address?

AI systems inherit ordinary cyber risks and add failure modes tied to models, data and autonomous behavior. CISA and the NSA recommend controls that protect, detect and respond to malicious activity against AI systems, their data and the services around them.

AI-specific abuse cases

  • Evasion: an attacker crafts inputs that cause a detector or classifier to misinterpret an otherwise recognizable pattern.
  • Poisoning: malicious or low-quality data enters training, fine-tuning or retrieval pipelines and changes system behavior.
  • Privacy compromise: prompts, outputs, memorized content or retrieval results reveal protected information.
  • Model manipulation: an attacker alters a model, system prompt, policy, tool configuration or surrounding orchestration to obtain an unintended result.

NIST’s adversarial-machine-learning taxonomy gives teams a shared vocabulary for attacker goals, capabilities, lifecycle stages and mitigations. Applying that vocabulary during threat modeling makes it easier to assign an owner and a test to each abuse case.

Conventional attacks around the model

The application that serves a model still has authentication, authorization, APIs, cloud resources, networks, software dependencies and data stores. The FBI, CISA and NSA have warned that malicious actors may combine AI-specific vectors with standard techniques. A secure prompt policy cannot compensate for an exposed administrative interface, excessive identity permissions or an unpatched dependency.

What is the difference between penetration testing and AI red teaming?

A penetration test is a focused, authorized examination of a defined application or system. Red teaming emulates an adversary across a broader mission, potentially linking technical weaknesses with human, operational and organizational gaps. They are complementary, not interchangeable.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Comparison Penetration testing AI red teaming
Scope Specified application, interface, infrastructure or data flow Broader enterprise and AI lifecycle, including model behavior, integrations and response processes
Timing Often tied to a release, assessment window or defined authorization Recurring exercises that reflect changing models, tools, threats and operating conditions
Attacker model Tests selected technical weaknesses using agreed techniques Emulates an adversary pursuing a mission and chaining weaknesses across systems and people
Independence May be performed by an internal or external assessor, with competence matched to the system Uses an independent or sufficiently separated team, with attackers working alongside builders and defenders
Realism Depth on a bounded target, with explicit limits Realistic paths and objectives, while remaining controlled by rules of engagement
AI-behavior coverage Can include model interfaces, but normally concentrates on the defined technical surface Probes prompts, outputs, tools, retrieval, training or fine-tuning pathways and human approval controls
Typical remediation value Precise vulnerabilities, evidence and fixes for the tested target Cross-system paths, detection gaps, decision-making weaknesses and incident-response improvements

Use penetration testing to establish technical depth and red teaming to test whether an attacker can turn weaknesses into an operational outcome. MITRE recommends multidisciplinary, recurring AI red teaming in which attackers, builders and defenders share findings and improve the system together.

How do I test an AI system before deployment?

Use a staged process that begins with system understanding and ends with verified remediation. The UK code of practice recommends independent testers whose skills are relevant to the particular AI system, rather than treating a generic checklist as sufficient.

  1. Map the system and trust boundaries. Inventory every model and version, training and retrieval data source, system prompt, user prompt path, tool, API, identity, hosting component, human approval point and third-party dependency. Mark where data enters, where decisions are made and where an output can trigger an external action.
  2. Threat-model abuse cases. Classify likely attacker goals with NIST’s adversarial-ML terminology, including evasion, poisoning, privacy compromise and model manipulation. Record the attacker’s access, capability, objective, affected asset, existing control and proposed test.
  3. Set rules of engagement. Name authorized targets, test windows, approved techniques, data-handling limits, stop conditions, escalation contacts and evidence-storage requirements. State how testers will avoid production impact and how an urgent finding will reach the service owner.
  4. Run an independent penetration test. Assess the application and interfaces, authentication, authorization, data flows, APIs, infrastructure and dependencies. Include the model service in scope where it changes the attack surface, and select assessors with relevant AI, application and infrastructure expertise.
  5. Run an AI red-team exercise. Create realistic objectives and probe model behavior, prompts, retrieval, tools, training or fine-tuning pathways and human-in-the-loop controls. Test whether a sequence of individually permitted actions can produce an unsafe outcome, not only whether one prompt bypasses a policy.
  6. Record evidence and prioritize findings. Preserve the tested configuration, relevant prompts or inputs, outputs, timestamps, identity context and environmental conditions. Rate findings by exploitability and impact, assign owners and due dates, and distinguish a reproducible security defect from an ambiguous or low-impact model behavior.
  7. Remediate and verify. Apply the smallest effective change—such as narrowing permissions, isolating a tool, filtering data, changing retrieval rules, updating a model or adding human approval—then rerun the failing case and related regression cases. Close a finding only when the owner can show that the mitigation works in the intended deployment configuration.
  8. Approve deployment with residual risk documented. Record open issues, compensating controls, monitoring requirements, decision-makers and conditions that would trigger another assessment. Security approval should cover the whole service, not just the model artifact.

How should organizations protect and monitor deployed AI?

Deployment controls should limit what the system can do, make important actions observable and detect changes in model or data integrity. CISA and NSA guidance places these measures in a continuous protect-detect-respond cycle.

Limit blast radius

  • Use least-privilege identities for models, agents, tools, data stores and operators.
  • Segment model-serving infrastructure, retrieval systems and administrative planes so a compromise cannot move freely.
  • Separate development, test and production data and credentials.
  • Require explicit authorization for high-impact tool calls, external communications and irreversible changes.
  • Assess suppliers and third-party models for access, update practices, logging and incident-notification expectations.

Make behavior observable

Log authentication events, prompts and outputs where lawful, retrieval references, tool calls, policy decisions, model and data versions, configuration changes and administrative actions. Protect logs from tampering and restrict access because they may contain sensitive content. Define normal usage patterns and alert on unusual volume, repeated denied requests, unexpected destinations, privilege changes or integrity mismatches.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Check integrity continuously

Track hashes or signed versions for models, prompts, policies and critical datasets where the platform supports it. Compare deployed configuration with an approved baseline, monitor data-pipeline changes and require review before replacing a model or enabling a new tool. These checks help distinguish an intended update from unauthorized manipulation.

How does incident response fit into AI security?

Incident response belongs inside the risk-management cycle, not at the end of a project. NIST Special Publication 800-61 Revision 3 organizes the work around preparation, detection and analysis, response, recovery and improvement.

Prepare

Define who can disable a model, revoke a credential, isolate a tool or switch to a safe fallback. Maintain contact paths for security, engineering, privacy, legal, communications and affected business owners. Prepare playbooks for prompt-injection compromise, poisoned data, unauthorized model changes, sensitive-output exposure and abuse of connected tools.

Detect and analyze

Correlate model telemetry with identity, API, network and data-pipeline events. Preserve enough context to reconstruct what the system saw, which policy and model version applied, what tools ran and what external effects followed. Analysts should determine whether an event is malicious, accidental, a test artifact or a model-quality issue requiring a different owner.

Respond and recover

Contain the smallest practical boundary first: revoke a token, disable a tool, quarantine a data source, route requests to a restricted model or suspend the affected workflow. Eradicate unauthorized changes, restore a known-good configuration, validate outputs and permissions, and communicate impacts to required stakeholders before returning to normal operation.

Improve

After recovery, update detections, test cases, access rules, supplier requirements and playbooks. Feed lessons into the next penetration test and red-team scenario so the organization measures whether the same path remains possible.

How often should AI security testing be repeated?

There is no safe universal calendar interval. Repeat testing after material change and use recurring exercises to account for evolving threats, even when the model itself has not changed.

  • A new model, fine-tune, system prompt, safety policy or inference setting
  • New training, retrieval or customer data, or a changed data pipeline
  • A new tool, API, identity, plugin, supplier or external integration
  • Architecture, hosting, network or permission changes
  • A major vulnerability affecting a dependency or platform
  • An observed incident, near miss, suspicious behavior or significant change in usage
  • A scheduled independent assessment or red-team exercise required by internal policy or a regulator

Run focused regression tests continuously or as part of the release pipeline, then schedule deeper independent penetration tests and multidisciplinary red-team exercises according to system criticality and change rate. The decision should be documented in the system’s risk register, with an owner who can trigger an out-of-cycle assessment.

How do penetration testing, red teaming and monitoring work together?

Penetration testing finds and verifies weaknesses in defined technical components. AI red teaming tests whether those weaknesses can be chained into realistic harmful outcomes, while monitoring and incident response determine whether the organization can detect, contain and learn from an attack in operation.

Together they create a feedback loop: map the service, test it, remediate, monitor the deployed controls, rehearse response and retest after change. AI brings significant opportunity, but it also creates opportunities for malicious activity, as NSA Cybersecurity Director Dave Luber stated on April 15, 2024. Treating preparation as a lifecycle practice is what turns that warning into practical resilience.

Frequently Asked Questions

Can a small organization combine penetration testing and red teaming?

Yes. Start with a scoped penetration test of the highest-risk application and interfaces, then run a shorter scenario exercise involving engineering, operations and incident response. Expand scope as the system gains tools, sensitive data or authority to act.

What’s actually slowing this PC down?

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Does model accuracy testing count as security testing?

No. Accuracy and bias evaluations measure performance against selected datasets, while security testing examines malicious inputs, unauthorized access, data exposure, integrity changes and unsafe actions. Both are useful, but neither replaces the other.

What evidence should an AI security assessment retain?

Keep the tested model and configuration versions, relevant inputs and outputs, identity and permission context, tool-call records, timestamps, environmental conditions, screenshots or logs, severity decisions and remediation verification. Apply retention and access rules that protect any sensitive prompts or retrieved content.

Who should own an AI red-team exercise?

A security or risk function should coordinate it independently from the team that built the system, while builders and operators participate to explain design decisions and implement fixes. Privacy, legal, safety and business owners should join when the system handles regulated data or high-impact decisions.
