The reliable answer comes from a controlled, end-to-end evaluation of your own team—not from lines of code, suggestion counts, or a vendor demo. Establish a baseline, assign comparable work to AI-allowed and non-AI conditions (or use a documented staggered rollout), and measure time to an accepted change. Pair speed with defects, rework, delivery stability, batch size, cost, and developer experience. Report the result for the people, repositories, task types, tool version, and dates you actually tested.

That discipline matters because published evidence is mixed. A randomized METR study published July 10, 2025 found that 16 experienced open-source developers took 19% longer to complete 246 real issues when AI use was allowed, even though they expected a 24% reduction and later perceived a 20% reduction. DORA surveys, meanwhile, found broad perceived benefits alongside a connection between AI adoption and weaker delivery stability. Neither result is a universal forecast for your organization.

What does “productivity” mean for an AI coding-tool evaluation?

Define the outcome before anyone starts using the tool. Productivity is not the amount of text an assistant generates; it is valuable, accepted software delivered with acceptable risk and cost.

A practical primary estimand is end-to-end time to accepted completion: from task start until the change passes the team’s normal tests, review, approval, and release criteria. Include prompting, waiting for responses, reading generated code, editing, debugging, test runs, review changes, and rework. If your business question is different, state it explicitly.

  • Accepted output per engineer-hour: the number or weighted value of accepted changes divided by all engineering time spent on them.
  • Cycle time: elapsed time from work starting to the change being accepted or deployed, including queues and review.
  • Total cost per accepted change: engineering labor, tool and model charges, infrastructure, review, incident response, and rework.
  • Throughput: accepted changes completed in a defined period, interpreted alongside quality and stability.

Choose one primary measure and label the others secondary. Changing the definition after seeing results makes a pilot vulnerable to metric shopping.

What does the current evidence actually show?

Published findings demonstrate why local measurement is necessary, not that AI is universally good or bad.

METR’s randomized 2025 result

Model Evaluation & Threat Research (METR) published a randomized trial on July 10, 2025. Sixteen experienced open-source developers completed 246 real issues in mature repositories. Task assignment randomized whether AI was allowed. In the early-2025 tool setting, allowing AI increased completion time by 19%. Participants primarily used Cursor Pro with Claude 3.5 or 3.7 Sonnet, so the estimate describes that population, task mix, repository context, and tool period.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The perception gap was large: before working, developers forecast a 24% time reduction; after the study, they estimated a 20% reduction, despite the measured 19% increase. Treat confidence and perceived speed as separate outcomes from observed performance.

DORA’s survey and delivery findings

DORA’s 2024 research reported that 76% of respondents used AI and 67% said it improved their code. The same body of work reported positive associations with documentation quality, code quality, review speed, and approval speed, while AI adoption was associated with lower delivery stability. DORA’s 2025.2 report says process improvements can coexist with worse delivery throughput and stability and hypothesizes that rapid generation can cause teams to neglect small batches. Survey associations do not establish that AI caused either outcome.

Why the 2026 METR update changes study design

In a February 2026 update, METR said a later experiment became unreliable because AI adoption had broadened: some developers refused to work without AI, creating self-selection and treatment-compliance bias. That follow-up involved 57 developers, more than 800 tasks, and 143 repositories. As adoption patterns change, a design that worked earlier may no longer identify a clean counterfactual.

How do you set up a credible comparison?

Use random assignment whenever operationally possible. If it is not, use a staggered rollout or carefully matched tasks, and document the assumptions that make the comparison believable.

1. Establish a baseline

Collect several weeks or release cycles of existing data before changing the workflow. Capture task start and acceptance timestamps, review duration, test outcomes, defects, rollbacks, deployment frequency, change size, and rework. Record normal interruptions and on-call load so an unusually quiet or chaotic period does not look like an AI effect.

2. Randomize comparable work

Randomize at the task level when the same developer can follow both conditions without unacceptable switching cost. A task is assigned AI-allowed or AI-disallowed before work begins, with the rule and exception process recorded. Randomize at the developer or team level when task-level switching would contaminate behavior, but balance experience, repository familiarity, and task mix across groups.

Do not create a volunteer-only treatment group and a volunteer-only control group. People who opt in may already be faster, more curious, or more comfortable with automation. METR’s 2026 findings illustrate how self-selection and refusal to work without AI can undermine the comparison.

3. Use a staggered rollout when randomization is impractical

Choose comparable teams or repositories, collect pre-rollout data, and introduce the tool to different groups at pre-specified dates. Compare each group with its own pre-period and with groups that have not yet rolled out. Document concurrent changes such as a new build system, staffing shift, framework migration, or release policy. A staggered design is weaker than randomization when groups differ in unmeasured ways, but it is more informative than a simple before-and-after comparison.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

4. Pre-register the task taxonomy

Define categories before analysis. At minimum, separate bug fixes, new features, refactors, tests, documentation, and code-review work. Also record whether the repository is familiar, its approximate size and maturity, the primary language, developer experience, task complexity, and the tool and model version. Keep the original category even if a task changes shape during implementation.

5. Freeze the evaluation rules

Specify which tools and modes are allowed, whether external web search is permitted, how model outages are handled, and what counts as an accepted change. If a task must be reassigned because of a production emergency, mark it rather than silently excluding it. Keep prompts, tool settings, and policy changes in an audit log.

Which metrics should you collect?

Use a metric set that connects engineering effort to accepted outcomes. The table below separates primary outcomes from diagnostic signals and guardrails.

Metric How to calculate or record it Why it matters Common misreading
Time to accepted completion Task start to approved, tested, accepted change; include prompting, waiting, checking, editing, review, and rework. Measures the full workflow the business pays for. Stopping the clock when code is generated exaggerates benefit.
Cycle time Elapsed time from work beginning to acceptance or deployment, including queues. Shows whether the tool changes delivery speed, not just typing speed. A faster authoring step can be hidden by review or release queues.
Accepted throughput Accepted changes per engineer-hour or per period, with task weighting where appropriate. Connects volume to usable output. Counting tickets without checking size or acceptance encourages splitting work.
Total cost per accepted change Labor plus tool/model, infrastructure, review, rework, and incident costs. Tests economic value rather than raw speed. Ignoring review and failure costs makes automation look cheaper.
Defect and rework rate Escaped defects, post-acceptance fixes, reopened work, and hours spent correcting it. Captures quality debt created during generation. Passing tests alone does not prove maintainability or correctness.
Review findings and approval time Findings per change, severity, review duration, and time to approval. Shows whether AI shifts effort from writing to reviewing. Faster approval is not a benefit if reviewers miss defects.
Delivery stability Deployment frequency, lead time for changes, change-failure rate, rollback rate, and recovery time. Reveals operational effects beyond the repository. Higher deployment frequency can coexist with more failures.
Change size and batch size Lines or files changed as descriptive measures; number of changes per release and release scope. Tests whether generation encourages risky, oversized batches. Large diffs can make apparent throughput look better while increasing risk.
Developer experience Usefulness, trust, cognitive load, satisfaction, and willingness to continue, collected separately from outcomes. Explains adoption and sustainability. Feeling faster is not evidence of measured speed.
Generation diagnostics Prompt count, suggestion acceptance, generated lines, or time in the editor. Helps explain mechanisms and workflow friction. More generated code is not more valuable software.

Use medians and distributions, not only averages. A few difficult tasks can dominate a mean, while a median can hide a tail of severe failures. Show the number of tasks, developers, repositories, and observation dates for every reported result.

How can you measure quality without slowing delivery?

Keep the team’s normal quality gates in place for both conditions. Do not exempt AI-assisted changes from review or tests to make the tool appear faster.

  • Automated checks: record test-pass rate, flaky-test reruns, static-analysis findings, type errors, security alerts, and build failures.
  • Human review: record findings by severity, requested-change count, review rounds, and approval time. If reviewers know the treatment assignment, note that potential expectation effect.
  • Post-acceptance outcomes: track escaped defects, support tickets, incidents, rollback, and recovery time for a consistent window after release.
  • Maintainability: sample changes for complexity, duplication, documentation accuracy, and adherence to local patterns. Use a blinded review rubric where practical.
  • Rework: count follow-up commits and engineer-hours needed to repair or clarify an accepted change.

Quality metrics need an observation window. A change accepted today may reveal a production problem weeks later, so report early quality separately from outcomes measured after the full follow-up period.

How do delivery flow and batch size change the result?

Track the software-delivery system, not just the authoring step. Record deployment frequency, lead time for changes, change-failure rate, recovery time, task duration, number of changes per release, and the size of each change.

DORA’s findings suggest that AI benefits depend on maintaining small batches. If generation makes developers bundle more files or more behavior into one pull request, review and rollback risk can rise even when coding time falls. Analyze batch size by condition and task family, then examine whether larger batches mediate any change in failure rate or recovery time.

Do not substitute deployment frequency for productivity. A team can deploy more often by shipping smaller, lower-value changes, or deploy less often while delivering a major capability. Pair flow measures with accepted work and business-relevant task definitions.

How do you measure developer perception without confusing it with performance?

Survey participants at consistent points, such as after each task or at the end of a study block. Ask about usefulness, trust in the output, cognitive load, confidence in correctness, interruptions, satisfaction, and willingness to continue. Preserve the exact wording and response scale.

Analyze these answers beside objective measures, not as replacements for them. The METR trial’s forecast and post-study perception were both strongly positive while observed completion time was slower. A perception gap is actionable: it may indicate that the tool removes frustrating typing but adds hidden verification, context switching, or debugging.

Also record why a developer rejected a suggestion, abandoned a task, or disabled the tool. Qualitative notes can identify repository-context failures or policy friction that aggregate timings cannot explain.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How should you analyze different developers, tasks, and repositories?

Report heterogeneous effects instead of relying on one average treatment effect. At minimum, break results out by:

  • bug fixes, features, refactors, tests, documentation, and review work;
  • novice, intermediate, and experienced developers, using a definition set before analysis;
  • familiar versus unfamiliar repositories;
  • language, framework, repository maturity, and approximate codebase size;
  • interactive completion, chat assistance, and agentic workflows;
  • light, moderate, and heavy adoption measured by observed tool use;
  • tool and model version, editor integration, and policy settings.

Use confidence intervals or other uncertainty estimates where your sample permits. Small subgroups can produce unstable estimates; label them as exploratory rather than treating a striking subgroup result as a general rule. A positive average can conceal a slowdown for experienced maintainers or a gain for a particular task family.

How do you include cost and operational overhead?

Calculate cost per accepted change over the same time window as performance. Include subscription or usage charges, model tokens where billed, engineering time spent configuring and monitoring the tool, security and compliance review, additional review effort, rework, incidents, and training.

Separate one-time setup from recurring cost. State the currency, billing period, number of users, and whether a price was promotional or list pricing. If internal labor rates are sensitive, use a consistent indexed rate and publish the formula rather than a false-precision dollar figure.

Account for opportunity cost: a tool may reduce implementation time but increase reviewer demand, build minutes, or incident response. Conversely, slower completion on a narrow task type may still be worthwhile if it improves documentation or reduces an especially scarce skill bottleneck. The estimand should make that trade-off visible.

How can you run an A/B test without hurting delivery?

Protect production work while preserving a valid comparison.

  1. Start with low-risk, repeatable work. Use tasks with clear acceptance criteria and ordinary rollback paths. Exclude security incidents, urgent outages, and deadlines that make the assigned condition unsafe.
  2. Keep normal gates unchanged. Both conditions receive the same tests, review requirements, branch protections, and release approvals.
  3. Set a stop rule. Pause the evaluation for a predefined rise in severe defects, failed deployments, security findings, or unacceptable queue time. Record the trigger and the decision.
  4. Use a rescue policy. If a task is blocked, allow a documented escalation—such as pairing, reassignment, or switching conditions—and mark the task as a protocol deviation rather than deleting it.
  5. Monitor continuously. Review quality and stability dashboards during the pilot, not only after it ends. A statistically interesting average is not a reason to tolerate a production hazard.
  6. Audit compliance. Check whether participants actually followed the assigned condition. Analyze both the assigned (intent-to-treat) result and, separately and cautiously, the result among tasks that complied.

Randomization should never override an incident commander or a safety policy. A clean experiment that damages customers is a failed engineering decision.

A useful conclusion has the form: “For these developers, repositories, task families, and tool version during this period, the estimated change in time to accepted completion was X, with Y quality and stability trade-offs; confidence is limited by Z.” That wording supports a decision without pretending to answer for every engineering organization.

Reporting one blended average

Task type, repository familiarity, developer experience, and tool workflow can change the result. Publish subgroup estimates and mark small samples as uncertain.

Ignoring delivery stability

Faster review or higher deployment frequency is not a net gain if change failures, rollbacks, or recovery time rise. Include operational guardrails.

Failing to rerun after a material change

Refresh the evaluation after a major model, editor, agent, policy, or workflow change. METR’s February 2026 update shows that even adoption patterns can change the validity of a familiar design.

How should you decide whether to expand, limit, or stop use?

Use a pre-agreed decision matrix rather than a single productivity percentage.

  • Expand selectively when accepted-task time or accepted throughput improves for a defined task family, quality and stability guardrails remain within limits, and cost per accepted change is favorable.
  • Keep a constrained pilot when results vary sharply by repository, developer, or task type, or when the estimate is too uncertain for a broad rollout. Restrict use to the contexts with credible benefit and continue measuring.
  • Redesign the workflow when coding time improves but review load, batch size, or rework worsens. Smaller changes, stronger context provision, or different approval rules may address the failure mode.
  • Stop or roll back when severe defects, security findings, delivery failures, or total cost exceed the pre-set limits, regardless of perceived speed.

Revisit the decision when the model or workflow changes. A result is a dated estimate for a defined system, not a permanent property of “AI coding” as a category.

Frequently Asked Questions

Can we compare two teams working in different repositories?

Yes, but treat repository and team as major sources of variation. Collect pre-period metrics, match on task mix and experience where possible, and use a staggered rollout or hierarchical analysis rather than attributing every difference to the tool.

How long should an AI coding-tool pilot run?

Run it long enough to cover the task families and release cycles you intend to support, including the follow-up window for escaped defects and incidents. A calendar duration chosen without regard to task volume can end before rare but important failures appear.

What should we do if developers will not accept an AI-free control condition?

Do not force a condition that creates unsafe or unusable work. Consider randomizing tasks before rollout, comparing different allowed workflows, or using a staggered design; record refusal and analyze how noncompliance affects the estimate.

Should AI-generated code receive a different review standard?

Usually no: changing the gate makes the conditions incomparable and can hide quality costs. Keep the normal review standard, then measure whether reviewers need more rounds, find different defect types, or spend more time on AI-assisted changes.
