Measure ROI by comparing a documented pre-launch workflow with post-launch results, while counting the full cost to build and operate the software. Track time, quality, adoption, risk, and service outcomes—not just logins—and treat time saved as released capacity unless it demonstrably reduces spending, prevents a cost, or is put to higher-value work.
How do you measure ROI on custom software?
Start with the workflow and the business outcome the software is meant to change. Define the alternative you are comparing against, capture a baseline, and then measure results and total costs over the same stated period. The comparison might be against continuing the current process, buying a packaged tool, or making a smaller process change. Without a clear alternative, “efficiency” is too vague to support an investment decision. AWS business-case guidance recommends comparing scenarios and setting a baseline for governance and later measurement: AWS business-case guidance.
1. Define the workflow and counterfactual
Specify who does the work, where the process starts and ends, how many cases or transactions it handles, which systems are involved, and what friction the software should remove. State what would happen without the investment. This counterfactual makes it possible to distinguish the value of the software from changes that might have happened anyway.
2. Set a baseline and a small set of KPIs
Record current results before launch, with enough context to compare them fairly. Choose a few primary measures tied to the intended outcome and supporting measures that reveal trade-offs. Depending on the workflow, useful measures include:

- Elapsed cycle time and waiting time.
- Active employee effort per task or case.
- Workflow volume and completion rate.
- Errors, rework, escalations, and exceptions.
- Response and resolution times.
- Adoption and completion among the intended users.
- Cost per completed transaction.
- Employee or customer feedback.
- Compliance, safety, and service interruptions where relevant.
Microsoft’s Power Platform guidance gives examples such as response and resolution times, error rates, adoption, and cost savings, and recommends interviews, surveys, user analytics, and periodic reviews: Microsoft guidance on measuring success. For each metric, record its period, source, units, affected population, exclusions, and data quality.
3. Count the full lifecycle cost
Include applicable one-time and recurring costs, not just initial engineering. A working ledger may include discovery and design, development, integration, migration, testing, security and compliance work, deployment, training and change support, infrastructure or licenses, monitoring, support, maintenance, and later modifications. AWS’s cost guidance discusses items such as licensing, service costs, decommissioning, and parallel running in its cloud migration context; adapt categories to the workflow rather than assuming every cost applies: AWS guidance on business-case costs.
4. Value benefits conservatively
Count direct cost reductions only when there is evidence—for example, lower contractor or license spending, less overtime, fewer paid rework hours, reduced support burden, or avoided hiring. To estimate capacity value, measure the time change across actual usage and multiply it by a defensible labor-cost rate. Report separately whether that released capacity reduced cash spending, prevented a future cost, or was reassigned to higher-value work.

Time saved is not automatically cash saved. Microsoft’s vehicle-check example describes employee productivity value as low or difficult to calculate while also considering risk, compliance, maintenance, and employee experience: Microsoft’s business-value example. Track non-cash outcomes—such as fewer unsafe or non-compliant cases, earlier fault detection, more reliable service, better data access, or improved employee experience—separately from cash flow. Describe how each will be observed, and do not assign a dollar value without a defensible method.
5. Calculate the case over a defined horizon
For a simple percentage ROI, state the convention you use. One common formula is (measured benefits − total costs) ÷ total costs × 100. Specify the time horizon and how one-time and recurring costs are treated. For a multi-year investment, show yearly cash flows; consider NPV and payback alongside ROI when they help answer the decision at hand. AWS lists NPV, ROI, MIRR, and payback as possible measures in its migration business-case guidance, not as mandatory calculations for every workflow project: AWS financial-analysis guidance.
Show at least a conservative and an expected scenario. Make assumptions visible, including adoption, time saved, rollout schedule, benefit ramp-up, labor cost, ongoing support, and uncertainty. AWS recommends conservative and realistic estimates and mapping benefits to rollout timing: AWS detailed business-case guidance.

How do you calculate ROI for workflow automation?
Use the same measurement framework, but be precise about what the automation changes. Establish the number and type of cases it handles, the share completed without manual intervention, exceptions requiring human work, and any downstream rework. A high automation rate is not itself a financial benefit if exceptions, quality issues, or added review work erase the gain.
For each scenario and period, calculate benefits using observed quantities and clearly stated rates. Keep cash savings, prevented future costs, and capacity value in separate lines rather than combining them into one “savings” number. Subtract the full costs that apply to that period, including rollout and ongoing support. This makes it easier to see whether apparent gains depend on an optimistic adoption rate or omit recurring work.
How do you measure productivity gains from software?
Measure both elapsed time and active employee effort: cycle time can fall because waiting is removed even when hands-on work does not, while reduced effort may not shorten end-to-end completion if another step remains a bottleneck. Pair time measures with volume, completion, errors, rework, and feedback so that faster processing is not mistaken for better performance when quality declines.

Before-and-after differences alone do not prove that the software caused the change. Note shifts in workload volume, staffing, seasonality, policies, and other systems; use a pilot or phased release where feasible and compare results with the chosen alternative. Microsoft recommends objectives, measurable key results, KPIs, routine reporting, and pilots in its adoption guidance: Microsoft adoption-planning guidance. The right comparison design depends on the workflow and available data.

Count the costs necessary to deliver and sustain the intended workflow, including the internal effort that may not appear as a vendor invoice. Not every project incurs every category; document what applies and what is excluded.
- Discovery, process analysis, and design.
- Engineering, integration, data migration, and testing.
- Security, privacy, compliance, and deployment work.
- Training, communications, and change support.
- Hosting, infrastructure, licenses, and monitoring.
- Help desk, maintenance, defect fixes, and future changes.
- Parallel running or decommissioning of old systems where applicable.
When evaluating custom development against a packaged product or a process change, use the same workflow, horizon, and assumptions for each option. Compare lifecycle cost and delivery time, fit for exceptions, integration and data availability, security and operational risk, adoption effort, maintainability, and benefits under conservative and expected assumptions. These are decision criteria, not a universal ranking: the available guidance does not establish that custom software is inherently better or worse than packaged alternatives.

How should you validate ROI after launch?
Pilot with the intended users
Where practical, begin with a representative pilot or phased release. Track intended workflow completion and adoption alongside outcome KPIs. Review user feedback and look for unintended effects, such as extra work, new exceptions, or shifted bottlenecks. Usage data shows whether people use the system; it does not establish that the workflow or business outcome improved.
Refresh the business case with observed results
Compare actual results with the baseline and the selected alternative. Continue tracking resource use, support effort, development and maintenance cycle times, defects, availability, and reasons expected benefits were missed. Update assumptions when workflow scope, costs, organizational priorities, or performance changes. AWS recommends evolving a business case as actual data becomes available: AWS guidance on iterating a business case.
There is no established topic-wide benchmark in the cited guidance for the ROI of custom employee-workflow software. Microsoft’s materials concern its platform adoption context, while AWS’s business-case materials focus substantially on cloud migration and modernization; their measurement methods can inform a workflow case, but platform examples are not independent proof of results for a particular custom project. AWS’s Cloud Value Framework names cost savings, staff productivity, operational resilience, business agility, and sustainability as value dimensions, which can help identify outcomes to assess without treating them as a promised return: AWS Cloud Value Framework.
