Measure workplace AI productivity by comparing AI-supported work with a credible baseline or control group, then report changes in time, completed output and quality together. Add adoption, worker-group differences and downstream effects so a faster task is not mistaken for more valuable work. Random assignment to AI access is the strongest practical design when it is feasible; a before-and-after comparison without a control can be confounded by seasonality, training or changing workloads.

There is no defensible universal percentage for “the productivity gain from AI.” Published experiments found results ranging from less time on specific writing tasks to higher issue resolution, code production or completed consulting tasks, with effects varying by occupation, skill and metric. Your result is credible only when it names the task, population, AI intervention, study window, outcome definition and comparison design.

What exactly should a workplace AI productivity measurement include?

Define the unit of analysis before employees receive access. A unit might be a customer case, document, code change, support interaction, consulting deliverable or complete workflow. The unit determines which clock, output count and quality rubric can be applied consistently.

Specify the intervention

Record the model or feature, permitted use cases, training provided, access dates and any changes during the pilot. “AI available” is not the same intervention as “AI used for every eligible task.” Note whether employees could ignore the tool, use another tool, or receive human review.

Specify the population and setting

Describe roles, locations, shifts, tenure and skill levels. A result for 453 college-educated professionals doing incentivized writing tasks cannot be generalized to warehouse operations or software maintenance without new measurement. Keep geography, business unit and product version fixed when they could affect performance.

Pre-register the outcome definitions

Write the primary metric, secondary metrics, calculation window and exclusion rules before looking at results. Decide whether “completion” means submitted, accepted by a reviewer, deployed to production or resolved without reopening. This prevents a team from changing the definition after seeing an attractive number.

Which metrics show a real productivity gain?

Use a small scorecard that covers speed, quantity and quality. Add customer, employee and workflow measures when they are material to the job; no single proxy captures productivity.

Time or cycle time

Measure elapsed time per completed unit, not merely time with an AI window open. A common calculation is (baseline time − AI time) ÷ baseline time × 100. Report the median as well as the mean when a few unusually long cases can distort averages, and state whether the clock includes waiting, review and rework.

Throughput and completion

Count accepted units per hour, shift or week, or use completion rate within a fixed workload. A higher count is useful only if the definition of an accepted unit remains stable and work is not being shifted to another team. For queues, track backlog, aging and reopened cases alongside items closed.

Quality and errors

Use an explicit rubric with independent reviewers or automated checks that have been validated for the task. Track factual errors, policy violations, defects, rework, escalation and customer ratings where relevant. If review capacity is limited, sample AI and control outputs using the same blind procedure rather than reviewing only the fastest work.

Worker, customer and downstream outcomes

Include customer sentiment, first-contact resolution, employee workload or satisfaction, safety incidents and hand-off quality when they affect value. A time saving that increases complaints or transfers work to quality assurance is not a net gain. These measures should be linked to the same unit and period as the productivity metric.

How do I create a credible baseline or control group?

Compare otherwise similar work completed with and without AI. Random assignment to access and control conditions provides the clearest attribution when operations and ethics permit it.

Randomized access (preferred)

Randomly assign eligible workers, teams or tasks to receive the AI intervention or remain in a control condition. Keep assignment concealed until the start, record spillovers such as colleagues sharing outputs, and analyze everyone according to the group originally offered access. This “intent-to-treat” estimate answers what offering AI did for the organization.

Actual-use analysis

Separately estimate the effect among people who actually used the tool. Users may be more motivated or have easier tasks, so an observed user-only difference can exceed the effect of offering access to the whole eligible population. Report both estimates when usage data and a valid statistical method support it.

When randomization is not feasible

Use a documented comparison such as matched workers, staggered rollout, difference-in-differences or a controlled time series. Check whether treatment and comparison groups had parallel trends before deployment, and list unmeasured differences that could bias the estimate. A raw before-and-after change should be described as an association, not proof that AI caused it.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Protect the comparison

Keep policies, staffing, targets and software versions stable during the measurement window. Record holidays, launches, outages and major process changes. If control employees can access AI through another route, measure that contamination and interpret the contrast accordingly.

What do published workplace experiments actually show?

The following results are examples tied to their original tasks and designs. Their percentages are not interchangeable forecasts.

Study and setting Participants and design Reported result Important qualification
Noy and Zhang (2023), occupation-specific writing tasks 453 college-educated professionals; preregistered online experiment with half randomly given ChatGPT access Average time 40% lower; output quality 18% higher Incentivized tasks in an experiment, not a forecast for every workplace function
Brynjolfsson, Li and Raymond, NBER Working Paper 31161 (2023; published in the Quarterly Journal of Economics in 2025), customer support 5,179 agents; workplace field experiment 14% average increase in issues resolved per hour; 34% for novice and low-skilled agents Experienced and highly skilled agents had minimal impact
Dillon, Jaffe, Immorlica and Stanton, NBER Working Paper 33795 (2025, revised November 2025), knowledge work 7,137 workers at 66 firms; six-month randomized access experiment Among the 80% of treated workers who used the tool in the second half, about two fewer hours of email per week No detected change in task quantity or composition from individual-level access
Gambacorta, Qiu, Shan and Rees, BIS Working Paper 1208 (2024), software development CodeFuse field experiment; effects concentrated among junior staff 55% increase in lines of code produced; about one third directly attributable to generated code Lines of code alone do not establish delivered software value or quality
Dell’Acqua and coauthors, Organization Science (2025), management consulting 758 knowledge workers; preregistered experiment covering 18 realistic tasks 12.2% more tasks completed and 25.1% faster on average Applies to tasks inside the study’s defined AI capability frontier; performance varied across tasks
Cui and coauthors, Management Science, online February 27, 2026, software development 4,867 developers across Microsoft, Accenture and an anonymous Fortune 100 company; three field experiments combined 26.08% increase in completed tasks across the combined analysis Individual experiments were noisy and results varied by setting

These studies differ in occupation, intervention, duration, outcome and design. Treat each estimate as evidence about its measured task and population, not as a pooled workplace average.

How can I run an AI productivity pilot step by step?

  1. Choose one workflow and unit. Select a repeatable task with a clear start and finish, such as resolving a support issue or approving a document.
  2. Map the current process. Record queues, hand-offs, review stages, rework and systems of record. Identify where AI is allowed and where human judgment remains mandatory.
  3. Set primary and guardrail metrics. Choose one principal productivity outcome, then specify quality, error, customer and employee measures that must not deteriorate.
  4. Collect a pre-intervention baseline. Use enough prior periods to capture normal variation and label unusual events. Keep the same definitions and extraction queries after launch.
  5. Decide the comparison design. Prefer random assignment to AI access and control. If rollout constraints require another design, document the assumptions and expected confounders.
  6. Determine assignment and sample rules. Define eligibility, exclusions, treatment duration, minimum observation period and how incomplete cases will be handled before assignment begins.
  7. Train participants without changing the job. Provide the same instructions, examples and safety rules to the treatment group. Log training time because it is part of the intervention cost.
  8. Capture use and outcomes separately. Store access, prompts or feature events where policy permits, but obtain completed-unit, quality and customer data from operational systems as well.
  9. Analyze by the original assignment. Calculate treatment and control results, confidence intervals or uncertainty ranges, and effect sizes in the original units. Then conduct a clearly labeled actual-use analysis.
  10. Review harms and persistence. Check quality failures, complaints, fatigue, work shifted to others and whether the effect changes after novelty fades. Do not infer a long-run organizational effect from a short task test.
  11. Decide, iterate or stop. Scale only when the productivity gain meets the predefined threshold without unacceptable guardrail deterioration. If results are mixed, refine the workflow and run another bounded test rather than averaging incompatible metrics.

How should adoption and usage be measured?

Report access, activation, frequency and intensity as separate variables. For example, state the share offered access, the share that opened the feature, the share using it weekly and the number of eligible units touched by AI.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Access is not adoption

In the six-month knowledge-worker experiment above, 80% of treated workers used the tool in the second half. That usage statistic describes people who were offered access and later used it; it does not mean every treated worker saved two hours or that the saving changed total output.

Combine logs with workflow records

Tool logs can show prompts, sessions or generated suggestions, while case, document or code systems show accepted work. Reconcile timestamps and identifiers, remove automated retries, and document missing logs. Never treat keystrokes or prompt counts as a complete productivity measure.

Respect privacy and governance

Collect the least data needed, restrict manager access to individual-level records and publish subgroup results only when privacy thresholds are met. Tell workers what is measured and how it will be used. A measurement system that changes behavior through surveillance can invalidate the pilot it is meant to observe.

Why must results be broken out by worker group?

Average effects can hide who benefits, who sees no change and who is harmed. Where sample size and privacy safeguards allow, report results by role, experience, skill, location, task complexity and baseline performance.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The customer-support field experiment found a 34% improvement for novice and low-skilled agents, while experienced and highly skilled agents saw minimal impact. The CodeFuse experiment likewise found gains concentrated among junior programmers. These patterns can guide training and deployment, but they should not be assumed for a new organization without measuring its own groups.

Use interaction terms or pre-specified subgroup analyses rather than selecting only favorable slices after the fact. Show the number of observations in each group and flag estimates that are too imprecise for a reliable conclusion.

How do I convert saved time into business value?

Translate time into value only after checking what happened to the released capacity. Ask whether employees completed more accepted work, reduced backlog, improved quality, served more customers or spent time on a higher-priority activity.

Build a capacity bridge

Start with measured hours saved per completed unit. Subtract additional prompting, verification, training, governance and rework time. Then identify the destination of the net capacity: additional units, shorter response times, reduced overtime or work that was previously deferred.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Measure downstream effects

Follow cases beyond the initial task. A faster draft may increase editor workload; more code may create testing debt; quicker support responses may increase repeat contacts. Add lagged measures such as reopen rates, defects after release, renewal behavior or escalation when the workflow warrants them.

Separate accounting from productivity

Financial return requires prices, labor costs and implementation costs that are specific to your organization. Do not multiply a published task percentage by total payroll unless the same task mix, adoption and quality conditions hold. Present operational effects first and financial scenarios separately.

What common measurement mistakes make AI gains look larger?

  • Using activity as output: prompts, keystrokes or lines of code can rise without more accepted value.
  • Dropping slow or failed cases: excluding abandoned work biases cycle-time and completion results.
  • Comparing different workloads: an AI group handling easier cases is not a fair control.
  • Ignoring quality: speed without error, rework or customer checks rewards harmful shortcuts.
  • Confusing users with everyone offered access: motivated adopters may differ systematically from non-users.
  • Stopping at the novelty peak: early enthusiasm may not persist after workflows and skills adjust.
  • Pooling incompatible tasks: averaging writing, support and coding percentages creates a number with no clear meaning.
  • Overlooking spillovers: reviewers, managers or downstream teams may absorb work that the treated employee no longer performs.
  • Changing definitions mid-pilot: redefining “resolved” or “complete” after seeing results destroys comparability.

How should a result be reported so readers can interpret it?

Place the context beside every estimate, not in a distant footnote. A concise result statement should answer these questions:

  • What job and task were measured?
  • Who participated, and how many observations were included?
  • What AI access or feature was provided, and for how long?
  • What was the comparison condition?
  • How were time, output and quality defined?
  • Was the estimate intent-to-treat, actual-use, or an observational association?
  • Which worker groups differed?
  • What uncertainty, missing data, spillovers or quality regressions limit interpretation?

For example, “Issues resolved per hour rose 14% in a field experiment of 5,179 customer-support agents; the increase was 34% for novice and low-skilled agents and minimal for experienced and highly skilled agents” is interpretable. “AI increased productivity 14%” is not.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What can tool logs never tell me by themselves?

Logs can establish that a feature was available or used at a particular time, but they rarely reveal whether the resulting work was correct, valuable, coordinated or retained. They may miss offline work, copied outputs, human review, customer reactions and tasks moved to another queue.

Use logs as one input joined to authoritative workflow, quality and outcome records. If a log field is incomplete or changes with a software release, preserve the version and treat the affected period as a measurement break.

How should leaders state the final conclusion?

State the measured effect narrowly: name the task, metric, population, duration and design, then describe quality and subgroup results. Explain what the pilot does not establish, especially when the outcome is a proxy such as email hours or lines of code.

The evidence across writing, customer support, knowledge work, consulting and software development shows heterogeneous effects rather than one universal gain. A disciplined local comparison is therefore more useful than importing a headline percentage from a different occupation or study.

Frequently Asked Questions

How large should an AI productivity pilot be?

There is no single valid participant count because detectable effects, outcome variability and assignment levels differ by workflow. Define the smallest practically important effect, estimate variance from baseline data and obtain a sample-size or power calculation before starting; if the pilot is too small, label results exploratory rather than conclusive.

How long should workplace AI productivity be measured?

Run long enough to cover normal workload cycles and the period in which training, adoption and review habits stabilize. A short experiment can estimate immediate task performance, but it cannot establish whether gains persist or whether quality problems emerge later.

Should AI productivity be measured per employee or per team?

Use the level at which work is assigned and outcomes are recorded. Individual assignment is informative when employees work independently; team-level assignment may be necessary when shared queues, collaboration or spillovers would contaminate an individual control.

How can quality be scored when reviewers disagree?

Create a rubric with anchored examples, blind reviewers and an escalation rule for borderline cases. Measure inter-rater agreement, reconcile systematic differences and report the scoring method alongside the productivity result instead of presenting a single unqualified quality percentage.
