Measure agentic AI as an operating investment, not as a chatbot experiment. Start with a documented pre-AI baseline, compare agent-assisted work with a credible control or historical cohort, attribute every implementation and oversight cost, and subtract expected losses from errors, security incidents and remediation. Track value across time savings, productivity, cost reduction, revenue and strategic differentiation, then scale only when reliability, unit economics, compliance and human-review workload stay within agreed limits.

Indian surveys show strong interest but uneven execution: more than 80% of organisations were exploring autonomous agents in 2025, while only 10% reported enterprise-wide GenAI deployment. Reported ROI is therefore a directional signal, not proof that an agent caused a financial result. A defensible business case links each rupee of benefit to a measured process change and states the uncertainty around it.

What does “business value” mean for an AI agent?

Business value is the risk-adjusted change in an important business outcome that can be attributed, with reasonable confidence, to the agent and the way it was deployed. A faster response is not automatically value if rework, review time or customer remediation rises.

Keep direct financial benefits, operating benefits and strategic benefits in separate lines. This prevents a qualitative promise about innovation from being added to a hard savings number.

EY explains the five-part approach in its India ROI framework.

What do current Indian adoption and ROI figures actually show?

The available figures describe experimentation, expectations and self-reported outcomes. They do not establish that agentic AI alone produced the returns.

Measure Reported finding Source and qualification
Organisations exploring autonomous agents More than 80% Deloitte India, 2025 survey/release
Indian firms expressing a strong desire to use GenAI for automation 70% Deloitte India, 2025
AI efforts meeting or exceeding ROI estimates Nearly 70% Deloitte India, 2025; self-reported
Average AI ROI reported for 2025 15% SAP/Oxford Economics, 2025 survey
Expected average AI ROI within two years 31% SAP/Oxford Economics, 2025 expectation
Expected ROI from agentic AI over the next two years 7% SAP/Oxford Economics, 2025 expectation
Indian organisations expecting positive AI returns within three years 93% SAP/Oxford Economics, 2025 survey
Organisations reporting enterprise-wide GenAI deployment 10% EY India survey published in Outlook 2026
Organisations converting fewer than 10% of GenAI pilots to production More than half EY India survey published in Outlook 2026
Production GenAI users able to fully measure and allocate AI costs 8% EY India, 2025
Respondents reporting significant or full AI usage 40% in India versus about 28% globally Deloitte India, 2026
Expecting AI spending to increase in the next year 94% Deloitte India, 2026

Deloitte’s 2025 release captures the central challenge: “As Indian organisations explore Agentic and GenAI, the key to unlocking their potential lies in moving from experimentation to large-scale deployment.” The figures are useful for planning, but no independent India-specific causal benchmark for agentic-AI ROI was identified. Treat each percentage as context for your own measurement design, not as a promised result.

How do I build an agentic-AI ROI scorecard?

Build the scorecard before deployment. A baseline created after launch will usually credit the agent for normal demand changes, staffing shifts or unrelated process improvements.

1. Define the decision and baseline

Write the decision the pilot must inform: scale, redesign, pause or stop. Name the process, eligible population, owner and measurement period. Record current cycle time, throughput, error and rework rates, service-level attainment, revenue or loss measure, and human minutes per transaction. Capture seasonality, channel mix, geography, language, product and customer-risk tiers so a changed case mix cannot masquerade as improvement.

2. Create a value tree

Map each desired outcome to a measurable driver. For example, an order-support agent may affect handling time, first-contact resolution, repeat contacts and retention. Put the driver in one of three branches:

  • One-Handed Loading - Keep one hand free with a 1/4 in. hex chuck that accepts 1 in. bit tips
  • Direct financial: released labour capacity, avoided cost, incremental revenue or reduced leakage.
  • Operating: speed, quality, service-level performance and customer satisfaction.
  • Strategic: a new product, resilience, market access or defensible differentiation.

Assign an owner and data source to every leaf in the tree. If a benefit has no owner or observable measure, label it as a hypothesis rather than counting it in ROI.

3. Count the full cost of ownership

Include model or API consumption, cloud and infrastructure, integration, data preparation, evaluation, monitoring, security controls, human review, training, change management, vendor fees, downtime and failure handling. Allocate shared platform costs to each use case with a documented rule, such as usage, transactions or compute. EY found only 8% of organisations with production GenAI could fully measure and allocate AI costs, so an apparently cheap pilot can be misleading.

Use a consistent formula:

Net annual value = measured benefits − recurring operating costs − annualised implementation costs − expected loss from failures

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

ROI (%) = net annual value ÷ total annualised cost × 100

Keep cash savings separate from capacity released. Capacity is only a cash saving when headcount, overtime, contractors or future hiring actually changes; otherwise report it as redeployed productive time.

4. Choose a comparison design

Use the strongest feasible counterfactual:

  1. Compare agent-assisted work with a randomly assigned control queue when operationally and ethically possible.
  2. If randomisation is not practical, use a matched team, branch, product or historical cohort with the same case-mix adjustments.
  3. For a broad rollout, use a stepped deployment and compare groups before they receive the agent with groups that have already received it.
  4. Report confidence intervals or uncertainty ranges and disclose process, staffing, pricing and demand changes during the period.

A before-and-after chart without a comparison group is descriptive evidence, not causal proof.

5. Add risk-adjusted value

Estimate the expected annual loss from hallucinated actions, privacy incidents, security events, regulatory non-compliance, rework, customer remediation and downtime. For each event, record probability, financial impact, detection time and control effectiveness. Deduct the expected loss from benefits; do not hide it in a general contingency percentage.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

6. Set a scale gate

Agree the gate before seeing results. Require the use case to meet thresholds for benefit, reliability, unit economics, security, compliance and human-oversight workload over a sustained period. A pilot that saves time but needs constant expert correction should be redesigned, not automatically scaled.

Which KPIs should an Indian enterprise track?

Use a compact KPI set that ties operational behaviour to financial outcomes. Track the same definitions for the baseline, pilot and scaled stages.

Dimension Core KPI examples Why it matters
Time Median and 90th-percentile cycle time; queue wait; time to decision Shows speed without allowing a few easy cases to dominate the result.
Productivity Completed transactions per employee-hour; agent tasks per case; capacity redeployed Converts automation into measurable throughput and usable capacity.
Quality Defect, escalation, rework and first-contact-resolution rates Prevents faster but lower-quality work from being counted as value.
Customer and revenue Conversion, retention, collected revenue, complaint rate and satisfaction Connects process changes to commercial outcomes.
Cost Fully loaded cost per transaction; model cost per case; review minutes per case Reveals whether usage and oversight erase gross savings.
Reliability Successful completion rate; tool-call failure; fallback and human-override rates Measures whether the agent can operate consistently in production.
Risk and compliance Policy violations, privacy incidents, security events, audit exceptions and remediation cost Places governance losses inside the business case.

Segment every KPI by language, region, product, customer risk and channel when those factors affect performance. An India-wide average can conceal failures in a regional-language queue or a regulated product.

How should I compare an agent with other ways of doing the work?

Compare the same process under human-only work, rules-based automation, conventional GenAI assistance and an autonomous or task-based agent. Nasscom reports that many enterprises favour task-based agents and human-plus-AI collaboration, making autonomy and oversight explicit decision variables.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Comparison axis Questions to answer
Task autonomy Can the system recommend, execute one task or plan and execute multiple steps?
Process coverage What share of cases can it handle without a workaround?
Cycle time and quality How do speed, error, rework and escalation compare with the baseline?
Unit economics What is the fully loaded cost per transaction after review and failure handling?
Implementation time How long to integrate data, tools, identity, monitoring and controls?
Data sensitivity and explainability What data can it access, and can an auditor reconstruct its decision path?
Human-review burden Which cases require approval, and how many minutes does review take?
Edge-case resilience What happens when information is missing, contradictory or outside policy?
Regulatory exposure Which obligations apply to the decision, record retention and customer notice?

An agent is not automatically superior because it has greater autonomy. If rules cover the process reliably, simpler automation may deliver better risk-adjusted economics.

How do governance and infrastructure change the business case?

Governance is a value-protection cost and an enabler of scale. Deloitte India’s 2026 findings identify security and compliance controls, data storage and management, and scalable infrastructure or compute as leading priorities: 68%, 61% and 54% of respondents respectively. Nasscom also identifies privacy and security as top challenges to scaling agents.

Design controls into the measurement plan: least-privilege access, approval for high-impact actions, immutable logs, prompt and tool monitoring, data-loss prevention, model and policy versioning, incident response and a tested fallback path. Price the people and systems that operate these controls. A low model bill is not a low-cost system if compliance review or outage recovery is manual.

Why do Indian AI pilots fail to reach production?

More than half of organisations in EY’s India survey converted fewer than 10% of GenAI pilots to production. The usual measurement failure is not a single model defect; it is an unowned process, missing data, unpriced controls or a benefit that cannot be separated from normal business movement.

  • No accountable process owner: assign one executive owner and one operational owner before development.
  • Unstable baseline: freeze metric definitions and record demand, staffing and policy changes.
  • Unpriced review: log every approval, correction and escalation minute.
  • Overbroad autonomy: begin with bounded tasks and explicit handoffs for high-risk actions.
  • Weak data lineage: document source systems, freshness, access rights and retention.
  • Success defined as a demo: require sustained service, quality and risk performance in the real queue.

Production readiness is a business decision: the use case must clear the same benefit, reliability, cost and control gates used for any other operational investment.

What should leaders do after the first measurement cycle?

Present a one-page decision record containing the baseline, comparison design, benefit tree, fully loaded cost, risk-adjusted net value, uncertainty range, segment results and unresolved control issues. Then choose one of four actions: scale, continue a constrained pilot, redesign, or stop. Record why the decision changed or confirmed the original hypothesis so later use cases do not repeat the same measurement gaps.

SAP CTO Philipp Herzig describes the opportunity as AI enabling “smarter, faster decisions across mission-critical processes,” not merely automating tasks. That outcome is credible only when the enterprise can show which decisions improved, for whom, at what cost and with what safeguards.

What is the most reliable conclusion about agentic-AI ROI in India?

Indian enterprises are moving quickly from experimentation toward deployment, but scale and cost attribution remain limited. Survey results support a positive outlook while showing wide variation: expected returns are not causal evidence. The reliable path is a baseline-led, risk-adjusted scorecard with explicit human oversight and a pre-agreed scale gate.

Frequently Asked Questions

Can survey-reported AI ROI be used in a board business case?

Use it as an external planning reference, never as the expected return for a specific process. Present your own measured baseline, comparison method, uncertainty range and assumptions separately from survey percentages, and label all forecasts as scenarios.

Should ROI be calculated in rupees, percentages or both?

Report both. Rupee net value shows the budget impact, while percentage ROI allows comparison with other investments; also show payback timing and distinguish cash savings from capacity that is merely redeployed.

How long should an agentic-AI pilot run before a scale decision?

Run it long enough to cover normal demand and meaningful edge cases, then require stable performance over the period your governance committee sets. A fixed calendar target is less useful than evidence that seasonality, process changes and incident handling have been observed.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What evidence proves that an agent, rather than a process change, created the benefit?

Use randomised or matched comparisons, preserve a contemporaneous control where possible, and log other interventions such as staffing, policy or pricing changes. Attribute only the incremental difference that survives those checks; report the rest as correlation.
