AI can produce attractive sprites, concept art, dialogue, and quest text quickly, but a game stays coherent only when you treat generation as a controlled production system. The reliable approach is to maintain a living style-and-narrative bible, divide every prompt into fixed constraints and intentional variables, reuse approved identity and composition references, record the complete generation setup, and require human approval before an asset reaches the build. A seed or a favorite model may help reproduce one result, yet neither can preserve an entire game’s visual identity or canon by itself.
Why does AI-generated game content drift away from a project’s vision?
Generative models respond to the information in the current request, not to an implicit understanding of your project. If a prompt omits the game’s palette, camera rules, terminology, or character history, the model fills the gap from its broad training patterns. Small wording changes, a different reference image, an updated checkpoint, or a longer conversation can therefore alter an otherwise familiar character or voice.
Runway’s prompting guide describes the practical problem: generative models interpret words literally and do not share the context a colleague would have. A production bible supplies that missing context in a form a model and a human reviewer can check. Consistency is then measured against explicit invariants rather than against a vague feeling that two outputs look or sound similar.

- Project invariants: rules that should survive every generation, such as palette, line treatment, camera convention, canon facts, rating, and approved names.
- Asset identity: attributes that define the particular character, prop, faction, or location, including silhouette, facial landmarks, costume marks, relationships, and abilities.
- Intentional variation: the pose, action, scene goal, emotional beat, audience, or background that changes from one asset to the next.
When these categories are mixed into an improvised paragraph, a model can mistake a variable detail for a permanent rule. Keeping them in separate blocks makes drift visible and makes revisions safer.
How do I build a living style-and-narrative bible?
Start with a short, versioned document that every artist, writer, and generation template uses. “Living” means it changes through an explicit review process: proposed additions are labeled as draft, an owner approves them, and the version number is recorded with generated assets. Do not silently edit a rule after assets have shipped; record a superseding rule so older content can be traced.
Visual rules to lock
- Palette, including allowed accent colors and the value range for readable silhouettes.
- Line weight or edge treatment, rendering method, texture vocabulary, and how much detail survives at the final display size.
- Lighting direction, contrast, shadow hardness, atmospheric treatment, and background conventions.
- Camera conventions: projection, typical lens or field of view, horizon treatment, perspective, and framing for sprites, portraits, and environments.
- Aspect ratios, target resolutions, transparent-background rules, and export formats.
- Recurring exclusions, such as photorealistic pores, extra fingers, modern signage, or gradients outside the palette.
Narrative rules to lock
- Canon facts and timeline, including what is true, secret, disputed, or impossible.
- Character goals, relationships, speech patterns, point of view, tense, register, rhythm, humor, and emotional intensity.
- Approved names, capitalization, pronouns, faction names, item terminology, and ability effects.
- Forbidden contradictions, rating and maturity boundaries, content warnings, and platform-specific restrictions.
- Examples of approved dialogue and prose, annotated to show why the voice works rather than merely supplying a large transcript.
Give each rule a stable identifier or heading. A continuity checker can then report “faction-name rule violated” instead of forcing a reviewer to search an unstructured document.

What belongs in fixed and variable prompt blocks?

Keep the fixed block in a template or configuration file rather than copying it by hand. A change to the project-wide style or canon should update the template once and create a new version for subsequent generations.
How should an art prompt separate identity, style, and scene intent?
Use three labeled inputs so the model knows what must remain stable and what it may interpret. OpenAI’s image-generation guidance recommends labeling image roles such as edit target and style reference and explicitly stating what must not change.
- Supply the approved identity sheet. Include a front, side, and three-quarter view when available, plus silhouette, facial landmarks, hair, costume, emblem, proportions, and distinctive marks. Treat this file as the edit target or identity reference, not as a general inspiration image.
- Supply the style reference. Use an approved image or style sheet that demonstrates palette, value range, line quality, texture, lighting, and background treatment. Do not rely on a new style image for every asset; that invites gradual stylistic drift.
- Write the scene task separately. State the observable action, pose, camera, composition, negative space, background, and output type. Describe what changes without restating identity details in contradictory language.
- Declare invariants. Add a short KEEP FIXED list for landmarks, costume marks, palette, camera, or background elements that must not change. Add an AVOID list for recurring failures.
- Generate a small batch. Change one variable at a time when comparing variants. If pose and lighting and costume all change together, you cannot tell which instruction caused a regression.
A reusable pattern is:

Which references preserve identity, pose, and composition?
Use the reference type that corresponds to the feature you need to control. A character sheet preserves identity; a style sheet preserves rendering language; a pose sketch or layout guide preserves structure. Reusing one image for all three jobs can cause the model to copy an unwanted background or pose.

Character and prop identity
Approve a canonical sheet before generating expressions, costumes, or action poses. Include enough views to expose asymmetry and proportions. Store the sheet’s version beside every accepted output. If the sheet changes, decide whether existing assets are grandfathered, reworked, or intentionally contrasted.
Style and material
Choose a small set of representative references that cover the project’s palette, edge quality, texture, and lighting. A reference should demonstrate the rule clearly; a visually exceptional image that breaks the rule is a poor style anchor.
Pose and layout
Use pose sketches, blockouts, masks, or layout guides when composition must line up with animation, UI, or neighboring panels. Reference conditioning can hold a pose or layout while the subject changes. Check perspective, negative space, and readability at the game’s final display size, not only on a large generation canvas.
Image-role labeling
Label each supplied file in the request: edit target, identity reference, style reference, pose reference, or layout guide. This prevents a model from treating a style sample as the character to copy or an edit target as a suggestion.

Record enough information for another team member to reproduce an accepted asset or explain why a later result changed. The manifest can be a JSON file, spreadsheet row, or database record, but it must travel with the asset version.
- Model and checkpoint name, including the version or release date.
- Complete prompt template and the resolved prompt text.
- Reference files, their version identifiers, and the role assigned to each file.
- Resolution, aspect ratio, sampler or equivalent settings, and any control strength values.
- Seed policy: the seed itself when fixed, or the rule used when seeds are randomized.
- Adapter, LoRA, or other conditioning-module names and versions.
- Post-processing steps, such as resizing, palette conversion, cleanup, compression, and file format.
- Reviewer, approval date, output version, and links between derivatives and their source asset.
This record exposes silent drift. For example, a changed checkpoint or adapter can explain a new line quality even when the prompt is identical. It also makes a rollback possible when a model update produces attractive but incompatible results.
Do seeds, reference images, or LoRA keep a whole game consistent?
No single control does. A fixed seed is useful for comparing small variants of one prompt, but it does not make unrelated characters or scenes share a style; AIGAMEDEV explicitly notes that seeds do not solve consistency across a set.

References provide stronger control over identity, style, pose, or layout when they are role-labeled and approved. An adapter or LoRA can encode a project-specific visual signal, but its behavior depends on the base model, training data, strength, and version. Treat it as one component in the manifest, not as a guarantee of identity preservation. There is no universal consistency score or single best model established for every game project.

- Check that the fixed style block and identity reference are present and unchanged.
- Confirm that the model, checkpoint, adapter versions, resolution, and preprocessing match the manifest.
- Verify that the seed is being used for the intended comparison rather than as a project-wide identity lock.
- Reduce the number of simultaneous variables and regenerate a controlled variant.
- Reject the output if it still violates an invariant; do not add it to the reference library merely because it looks appealing.
How do I make cleanup and final-size review consistent?
Apply one documented cleanup pass to a batch. The pass may include resizing, palette limiting, alpha cleanup, compression, sharpening, or removal of generation artifacts. Running different artists’ ad hoc corrections on each file can create a second, human-made style drift.
Inspect every candidate at the resolution and display conditions players will see. A portrait that looks polished at 4K may lose facial landmarks when reduced to a dialogue box. A background that appears balanced on a white canvas may collide with the game’s UI. Keep rejected outputs outside the approved reference library so they cannot accidentally become future style examples.
- Identity check: silhouette, facial landmarks, hair, costume, emblem, and proportions.
- Style check: palette, value range, line quality, texture, lighting, and background treatment.
- Composition check: pose, camera, perspective, negative space, and final-size readability.
How do I keep AI-written dialogue and lore faithful to canon?
Use the same fixed-versus-variable architecture as art, but make the fixed block a narrative contract. Generate one bounded unit at a time—a scene, quest, bark set, item description, or codex entry—rather than asking for an entire game in one ever-growing conversation.
Build the writing fixed block
Use this pattern:
CANON: [facts and timeline]. VOICE: [POV, tense, register, rhythm]. TERMS: [approved names]. NEVER CONTRADICT: [rules]. FORMAT: [line length, markup, rating].Include only the canon relevant to the unit plus the rules that must always apply. A concise, curated excerpt is easier to audit than a massive transcript in which obsolete details may survive.
Define the variable scene block
SCENE GOAL: [what changes]. SPEAKER: [character and relationship]. BEAT: [conflict/emotion]. CONTEXT: [relevant canon]. LENGTH: [limit].State what changes by the end of the unit, who is speaking to whom, and what emotional beat the player should perceive. Explicit constraints reduce accidental additions, while clear concrete language follows Runway’s advice to avoid conflicting instructions.

Run continuity and terminology checks
Before acceptance, compare names, pronouns, dates, factions, abilities, item effects, and world rules against the bible. Flag changed spellings and altered mechanics automatically where possible, then have a narrative lead resolve ambiguous cases. The 2025 academic work on generative AI for game narrative and character design identifies grammaticality, fluency, controllable accuracy to the brief, and stable style as four high-priority quality dimensions; a continuity pass should test all four rather than judging prose only by how natural it sounds.
What does a human approval gate look like?
AI should propose variants; a writer, art director, or narrative lead decides whether one is shippable. Approval is a gate in the asset pipeline, not a final proofreading favor.
- Creator self-check: attach the manifest, identify the fixed rules used, and mark known deviations.
- Specialist review: an art reviewer checks identity, style, and composition; a narrative reviewer checks canon, voice, and player-facing meaning.
- Safety and platform review: inspect moderation, disclosure, maturity rating, and platform-specific requirements.
- Decision and versioning: approve, request a targeted revision, or reject. Record the reason so the same failure is not reintroduced.
- Library update: add only approved outputs and their metadata to the reference library.
Roblox’s 2026 documentation states that developers remain responsible for content delivered to users even when it is AI-generated, and it requires disclosure for generative interactions. The exact obligations vary by platform, so include compliance checks in the project bible and release checklist rather than assuming a tool provider carries that responsibility.

Every character adopts a different rendering style
Compare the prompts and manifests for missing or altered style blocks, style references, checkpoints, adapters, and post-processing. Rebuild one test asset with the canonical style reference and fixed cleanup pipeline before changing the model.
A familiar character’s face or costume changes
Check whether the identity sheet was supplied as an identity or edit target, whether the prompt introduced conflicting descriptors, and whether the reference version changed. Reduce the task to one pose or expression change and keep landmarks and costume marks in the KEEP FIXED list.
Generated scenes have the right look but the wrong layout
Add a pose sketch or layout guide, label it as a structural reference, and specify camera, perspective, and negative space numerically or spatially. Review at final size; composition errors that disappear on a large canvas can break gameplay readability.
Dialogue sounds generic or characters swap voices
Shorten the context to the relevant canon excerpt, strengthen the voice block with approved examples and forbidden tendencies, and generate one scene or bark set at a time. Check speaker, relationship, point of view, tense, and emotional beat before polishing wording.

Canon breaks after a long session
Stop extending the transcript. Start a fresh request with the current fixed block and a curated context excerpt, then run the terminology and continuity check. Long histories accumulate obsolete guesses and make it difficult to identify which instruction caused a contradiction.
What is a practical end-to-end consistency workflow?
- Define the project bible and assign an owner for visual and narrative rules.
- Approve canonical character, prop, environment, style, and layout references.
- Create versioned fixed and variable prompt templates for art and writing.
- Set the model, checkpoint, adapter policy, resolution, cleanup pipeline, and manifest schema.
- Generate a small, bounded batch with one intentional variable changed at a time.
- Run identity, style, composition, canon, voice, and safety checks.
- Have the appropriate human lead approve or reject each candidate.
- Store the approved asset, resolved prompt, references, settings, reviewer, and version together.
- Promote approved outputs into the reference library only after review.
- When a model, adapter, rule, or reference changes, run a controlled regression batch before broad production.
This workflow favors traceability over novelty. It lets a team produce many variations while preserving the decisions that define the game.
Frequently Asked Questions
Can I use one master prompt for an entire game?
A master template is useful for shared constraints, but it should not contain every scene detail. Keep project-wide rules in the fixed block and supply a short, task-specific variable block plus only the canon or references needed for that asset.
How often should the style or narrative bible be updated?
Update it whenever the team intentionally changes a shipped rule, terminology decision, rating boundary, or reference asset. Version the change and run a small regression batch so you know which existing assets are affected.
Should rejected AI outputs be saved for future inspiration?
Keep rejected files in a separate, clearly marked archive if you need them for diagnosis. Do not place them in the approved reference library, because future generations may treat their accidental traits as authoritative.
What should a small indie team automate first?
Automate manifest creation, file naming, reference-version capture, terminology checks, and final-resolution previews before attempting elaborate model training. These controls expose drift early and require less maintenance than a custom model pipeline.
