Keep an AI agent productively occupied by giving it a governed queue of small, useful tasks—not permission to invent work. Each task should state its objective, inputs, priority, dependencies, expected output, deadline, and stopping condition. Let independent work proceed in parallel, save progress so it can resume, check results before relying on them, and pause for human approval before sensitive actions.
The right design depends on how predictable the work is. A fixed sequence usually belongs in a deterministic workflow; an open-ended task may need an agent that chooses its next step as it learns. In either case, measure completed and accepted work, not how continuously the agent appears to be active.
What should an AI agent do while it is waiting?
It should work on a queued task that makes a defined future step easier, faster, or less uncertain. Good idle-time work includes gathering and organizing relevant sources, preparing context, running independent checks, drafting alternatives, or diagnosing a known error. Each item should advance a real goal rather than merely keep the model generating.

For example, while a manager agent waits for a human decision on a draft, it could organize cited evidence or check the draft against a requested format—if those checks are permitted and do not require the undecided choice. It should not guess what the human will approve and proceed with consequential follow-on work.

Define a task before putting it in the queue
A useful queue item is specific enough that the agent can tell when it is finished and a reviewer can tell what it did. Include:
- Objective: the exact question to answer or artifact to prepare.
- Inputs: the files, records, tools, or approved sources the agent may use.
- Priority: what should be done first if time or compute is limited.
- Dependencies: the tasks or decisions that must be completed first.
- Output format: what the result should contain and how it should be returned.
- Deadline and stopping condition: when to stop, including completion, timeout, exhausted retries, or a need for approval.
“Research the issue” is too open-ended to be a dependable queue item. A bounded version might ask for a short list of evidence relevant to a named question, with source details and unresolved uncertainties. The point is not to prescribe every thought; it is to give the work a destination and a limit.
Prefer useful preparation to invented busywork
Choose tasks that reduce a real bottleneck. If the next step depends on a person’s choice, the agent can prepare the information needed for that choice, but should not manufacture a substitute decision. If the project has no outstanding useful work, let the agent wait. An empty queue is safer than an endless instruction to reflect, search, or improve.
How do I choose between a workflow, an agent loop, and multiple agents?
Match orchestration to uncertainty. Use code-controlled steps when the sequence and controls are known; use an agent loop when intermediate results may change what the agent should do next. Add parallel agents only when their assignments are independent and their results can be combined deliberately.
OpenAI’s Agents SDK describes orchestration as “the flow of agents in your app.” That flow can keep a manager responsible for the final result while using specialists for bounded tasks. A more autonomous handoff can route work to a specialist that owns the next stage, but routing and control can become less predictable.
| Pattern | Best suited to | Main trade-off |
|---|---|---|
| Deterministic workflow | A known sequence with strict controls, auditability, or compliance needs. | Predictable, but less adaptive when a step’s outcome changes what should happen next. |
| Agent loop | Open-ended research, coding, or tool use where the next step depends on what the agent observes. | Flexible, but requires monitoring and clear stopping conditions. |
| Agents as tools | A specialist can complete a bounded task while a manager retains final control. | Ownership is clear; the manager still has to evaluate and combine the specialist’s output. |
| Handoff | A specialist should own the next stage after dynamic routing. | Focused context, but routing can be less predictable. |
| Fan-out/fan-in | Independent research branches or checks can run separately before aggregation. | Can accelerate independent work, but requires a defined aggregation step and care around shared state. |
| Human-in-the-loop | A task reaches a sensitive, subjective, or high-impact decision. | Adds a wait for review while preserving human accountability. |
When is deterministic orchestration the better choice?
Choose a deterministic workflow when the order is already known and deviations would be undesirable. Code can enforce the sequence, required checks, and approval gates consistently. This is a better fit than asking a model to decide freely among steps when auditability or compliance depends on a repeatable process.

When does an agent loop make sense?
Use an agent loop when the work is open-ended and the best next tool or action depends on intermediate findings. An agent can plan, act, observe, adjust, and repeat until it finishes or reaches a point where it needs human input. Because the path can vary, define limits on time, retries, tool permissions, and what counts as completion.
When should work be parallelized?
Use fan-out/fan-in for branches that do not depend on one another—for example, separate evidence checks that a manager can later aggregate. Do not parallelize steps that require a fixed order or that write to the same mutable record unless conflict resolution is in place. Azure’s orchestration guidance identifies shared state without conflict handling, required ordering, and inefficient use of resource quotas as poor fits for parallel execution.
Parallelism is not automatically faster or cheaper. Coordination, aggregation, and retries have costs; use the simplest pattern that meets the task’s needs rather than adding agents for their own sake.
How do I set up an idle-work queue?
Start with the foreground goal, then break it into tasks with explicit dependencies and approval gates. A practical operating loop is to plan the work, prioritize useful preparation, execute appropriate tasks, persist progress, evaluate the outputs, pause or escalate when necessary, and report what happened.
- Plan: Split the goal into discrete tasks. Mark each as independent, sequential, or approval-gated so the system knows what can run now.
- Prioritize: Put tasks first that reduce future waiting or uncertainty, such as gathering evidence, preparing context, running independent checks, drafting alternatives, or diagnosing a known error.
- Execute: Run independent items concurrently where appropriate. Assign specialists bounded roles and keep one manager responsible for aggregation and the result presented to the user.
- Persist: Save task state and meaningful intermediate results so a pause or failure does not erase completed work.
- Evaluate: Check relevance, structure, permissions, and confidence before passing a result to the next stage. For quality-sensitive work, use a separate evaluator or maker-checker step.
- Pause or escalate: Stop at a human-approval gate for sensitive operations. Otherwise, continue only until the task is complete, its deadline expires, its retry budget is exhausted, or another stated stop condition is met.
- Report: Return a concise status covering completed work, evidence, failures, pending approvals, and the next recommended action.
Keep the manager’s responsibility explicit
When specialists contribute, designate one manager—human or agent—to own the combined result. The manager should know which tasks finished, what evidence each returned, and whether an evaluator accepted it. Without that responsibility, multiple partial answers can look like one complete answer even when nobody has checked the gaps or conflicts.

A queue also defines what the agent is allowed to do while the user is away. Limit it to approved inputs, tools, and actions. If an item cannot be completed with those permissions, the correct result is a pause and an explanation of what is needed—not an improvised workaround.

How do I prevent lost work, duplicate work, and unsafe actions?
Make progress durable, check before reuse, and put a person at consequential decision points. Background work should be restartable from a known checkpoint, while permissions and stop conditions prevent an agent from turning a useful preparation task into an unapproved action.
Checkpoint meaningful progress
Save task status and intermediate results after meaningful activities. A durable record should make it possible to see what inputs were used, what outputs were produced, when work occurred, which tools were called, whether a retry is pending, and whether approval has been granted. Azure Durable Task guidance describes checkpointed activities; the practical benefit is that a pause or failure can resume from completed work instead of needlessly repeating it.
Persisting a result does not make it correct. Treat saved outputs as candidates for validation, and make the next stage depend on passing the appropriate check rather than merely finding a completed status.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errorsUse retries for transient failures, not as an escape from a stop condition
A temporary tool failure may justify a retry, but retries should be bounded. Record the attempt and outcome, then stop when the retry budget is exhausted or the task has reached its deadline. Repeatedly calling a failing tool can consume resources without moving the work forward; an escalation or clear failure report is more useful than an unbounded retry loop.
Pause before sensitive or irreversible actions
Require human review before actions that are sensitive, irreversible, high-impact, or substantially subjective. An agent may be able to prepare a recommendation or draft before the checkpoint, but should wait for approval before carrying out the action itself. Google Cloud describes this design as pausing at a predefined checkpoint and calling an external system to wait for a person to review the work.
Make the boundary concrete: specify which action needs approval, who or what can grant it, and what the agent should do while waiting. Without that definition, “human oversight” may amount to a notification after the important action has already happened.

Protect shared state
Two agents should not independently write to the same mutable record unless the system has a way to resolve conflicting updates. If concurrent work is valuable, have each branch return a separate result, then send those results through a controlled aggregation step. Keep order-dependent changes sequential.

Measure whether work finishes, meets its objective, and is accepted—not whether an agent is active. Useful signals include completion, latency, cost or token use, failure rate, retry count, evaluator scores, and the share of outputs accepted without rework.
Track these measures at the task or workflow level. A high completion rate can hide poor quality if outputs require extensive correction; a low latency can be misleading if the agent skipped a required check. Conversely, a task that takes longer but produces an accepted, well-supported result may be more useful than one that finishes quickly and must be redone.
- Completion: Did the task meet its stated stopping condition and return the required output?
- Latency: How long did it take to produce a usable result, including waits and retries?
- Cost or token use: What resources did the task consume relative to its value?
- Failure and retry rate: Where do tools, inputs, or task definitions repeatedly break down?
- Evaluator score and rework: Does an independent check accept the result, or does a person need to correct it?
- Approval status: Is the work waiting at a checkpoint, or was an action taken without the required approval?
There is no established cross-platform productivity percentage for “productive occupancy between tasks” in the guidance cited here. Treat any single universal benchmark with skepticism; the meaningful baseline is your own workflow’s accepted output, latency, and resource use.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. What mistakes make an idle agent wasteful or risky?
The most common mistake is rewarding continuous activity instead of useful completion. Unbounded self-reflection, duplicate research, parallel writes to shared state, and actions without permissions or stop conditions increase cost and risk without guaranteeing progress.

Do not let an agent invent an endless task
“Keep improving this” or “find anything else useful” has no natural endpoint. Replace it with a question, scope, output, and stop condition. If a task finishes and nothing useful is queued, let the agent stop rather than generating new work to justify its existence.

Do not duplicate work across agents
Parallel agents are useful when they have distinct, independent assignments. If several agents are given the same broad research prompt, they may return overlapping results that still need deduplication and verification. Define the branches and their outputs before launching them, then assign one aggregator to reconcile the results.
Do not confuse a finished task with a trusted result
A task status of “complete” only means the agent stopped according to its own logic. For work that feeds another decision or artifact, validate its relevance, required format, evidence, and permissions first. A separate evaluator can catch omissions or unsupported conclusions before they become downstream assumptions.
Do not add coordination that the task does not need
More agents and more handoffs add latency, cost, and failure modes. If one bounded task can be completed in a predictable sequence, a complex multi-agent design may make the result harder to monitor rather than better. Start with the simplest workflow that meets the requirement, then add parallel branches or dynamic routing only where the work benefits.
Recommended Free Tools
How should an agent report what it did?
Its report should make the state of the work clear without making the user reconstruct the execution. Include the completed items, key evidence or outputs, failures and retries, any pending approval, and the next recommended action.
Keep the report tied to the queue: identify which task it answers and whether the result passed its check. If it stopped early, state the stopping condition and what is still needed. A report should distinguish a prepared recommendation from an action that was actually approved and completed.
Frequently Asked Questions
Can an AI agent keep working after I close the chat?
Some systems support background work that continues between conversations, but availability and behavior depend on the specific product and configuration. Check whether the system preserves task state, how it notifies you, and which tools remain available while you are away.
Should I let an agent schedule its own next tasks?
It can propose follow-up tasks, but keep a bounded queue or explicit approval rule for adding them. Otherwise, the system can turn a completed assignment into an open-ended chain of self-generated work.

Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →What should happen if an agent is waiting on my approval?
It should retain the pending task and its checkpoint, avoid the gated action, and either wait or continue only with clearly independent, already-authorized tasks. Its status should make the requested decision and the work blocked by it easy to identify.
How many agents should I run at once?
There is no universal ideal number: concurrency depends on whether tasks are independent and on available resource quotas. Add parallel work only when the branches have separate responsibilities and a defined way to combine results.
