You can introduce AI at work without handing it responsibility for decisions: start with a bounded, testable task, keep a named person accountable for the outcome, and give reviewers the time, information, skill, and authority to challenge the system. Treat adoption as ongoing work design and risk management—not a one-time software purchase. The right safeguards depend on what the AI does, what information it can access, and what happens if it is wrong.
How do I introduce AI at work without replacing people?
Begin with a specific task where assistance can be evaluated, such as drafting or summarizing, rather than asking AI to make a consequential decision. Define the intended outcome, the information the system may use, who checks the output, and who is accountable when it fails. Then test the workflow with realistic cases before expanding it.
This approach distinguishes assistance from delegation. AI may produce a useful first draft or surface material for a person to assess; the organization still owns the work and its consequences. A tool’s risk is not fixed: the same system might be relatively low impact when helping draft routine internal copy and much higher impact when screening applicants or evaluating employees. Australia’s National AI Centre recommends assessing the particular use and assigning a senior governance owner, rather than judging a tool in the abstract (Guidance for AI adoption: foundations).
For each proposed use, write down the task, expected benefit, users, data, affected people, likely failure modes, review method, and person empowered to pause or change it. Be specific about what the system is not allowed to do. “Help the team prepare a summary for a specialist to review” is a more governable scope than “automate case handling.”

Compare uses by risk, not by how impressive the demo looks
Before choosing a pilot, compare candidate tasks on the factors that determine whether people can catch and correct mistakes. This comparison is a practical synthesis of factors emphasized in Australian, Canadian, UK, and OECD guidance; it is not a universal legal classification.
| Question | Why it matters | What to look for |
|---|---|---|
| What happens if the output is wrong? | Error impact determines how much review and escalation a use needs. | Possible effects on workers, customers, the public, money, rights, or essential services. |
| Can a person reverse or intervene? | A reversible draft is easier to control than an external action or permanent decision. | Whether a reviewer can stop, correct, undo, or roll back the result in time. |
| What data can it access? | Sensitive or excessive data increases privacy and security exposure. | Data sensitivity, access scope, retention, and whether the task can work with less. |
| How autonomous is it? | Systems that act across tools can move from suggestion to consequential action. | Whether it only drafts, or can send, publish, approve, spend, or change records. |
| Can the reviewer verify it? | Oversight is weaker when people cannot inspect supporting material or spot omissions. | Access to source information, relevant context, and a way to check claims. |
| What happens to the work overall? | Fast generation can conceal review, correction, and rework costs. | Time saved after checking, corrections, consultation, and downstream rework. |
Use these questions to compare options before procurement or rollout, and revisit them when the task, data, model, or workflow changes. A use that looks simple in a demonstration may become harder to govern when connected to more records or given authority to act.
What workplace tasks should we automate with AI?
Favor bounded work where the output is easy to check and errors can be corrected before they affect someone. Start with AI as an assistant—rather than the final decision-maker—and move toward greater autonomy only when testing demonstrates that the added risk is manageable.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesThe Government of Canada’s guide identifies writing and editing, summarization, coding, research, translation, learning, and client support as possible generative-AI uses. It also warns about inaccurate outputs, bias, privacy, security, intellectual-property concerns, and possible effects on public servants’ skills and judgment. The guide is for federal institutions, so it is useful as a risk inventory, not a statement of every private employer’s legal duties (Guide on the use of generative artificial intelligence).
Use a small, clearly owned pilot to find out whether assistance actually improves the work. For example, a team might test whether a draft summary helps a qualified employee prepare for a review, while requiring that employee to check the underlying material. That is an illustrative workflow, not evidence that any particular tool will be accurate or save time. Establish a baseline and measure the whole task, including review and rework, rather than relying on how quickly text appears.

Examples of different starting points
| Proposed use | Initial boundary to consider | Why the review needs differ |
|---|---|---|
| Drafting routine internal communications | Use AI to suggest a draft; an employee checks facts, tone, and audience before sending. | The work may be readily editable, but the content still needs an owner and a check for errors or inappropriate disclosure. |
| Summarizing source material for a professional | Keep the source available and require the professional to verify material points before relying on the summary. | A fluent summary can omit context, so the reviewer needs access to the underlying information. |
| Supporting applicant screening | Do not let an unreviewed output determine who advances; define a qualified review and a way to challenge outcomes. | Hiring affects people directly, and a reviewer must be able to assess relevant context rather than simply accept a ranking. |
| Evaluating employee performance | Require meaningful human interpretation and review before using AI-supported analysis in a consequential decision. | Worker rights and employment outcomes raise the stakes; monitoring data and inferences may need particular scrutiny. |
| Agent that sends or changes records | Start with limited access and read-only or draft operation; require confirmation for state-changing actions. | The system can cause an external or persistent effect, making intervention, logs, and reversibility essential. |
The table is a decision aid, not approval for any listed use. Local law, workplace agreements, sector rules, and the actual system may impose additional requirements. If the output is difficult for an employee to verify, the affected person has little ability to challenge it, or the error would be hard to reverse, treat the use as higher risk and strengthen safeguards—or choose another task.
How do we keep human judgment in AI-assisted decisions?
Make review an active part of the decision, not a final click. A qualified reviewer should understand the AI’s role, inspect relevant evidence, consider context the system may have missed, and have authority to disagree, escalate, or stop the workflow.
Decide in advance which outputs may be accepted after routine checks, which require deeper review, and which decisions must remain with a qualified person. Match review intensity to autonomy, impact, and reversibility. A reviewer cannot provide meaningful oversight if they lack time, competence, access to the source material, or permission to override the recommendation.
Give the reviewer a real decision process
- Inspect the basis. Check the source material and whether the output accurately represents it. Look for unsupported claims, omissions, and mismatched or stale information.
- Add relevant context. Consider information and circumstances the AI did not receive or may not have interpreted correctly. A recommendation is not a substitute for professional knowledge.
- Reach an independent view. Make a judgment about the case rather than treating the AI’s conclusion as the default answer. Where appropriate, record why the output was accepted, changed, or rejected.
- Escalate uncertainty. Route ambiguous, high-impact, unusual, or conflicting cases to someone with the right expertise and decision authority.
- Correct the process. Capture recurring failures and send them to the accountable owner so the use, instructions, access, or review rules can be changed.
The UK Information Commissioner’s Office says that people responsible for significant automated decisions should remain engaged and critical. Where AI supports a decision, its UK GDPR employment guidance says the reviewer should actively weigh and interpret the recommendation, consider other available information, and have the competence and authority to go against it (Automated processes and worker monitoring). This is UK regulatory guidance; it should not be presented as law that applies everywhere.
Australia’s National AI Centre also recommends meaningful oversight proportionate to autonomy and stakes, including trained overseers and human override points. The OECD’s AI principles call for human agency and oversight, as well as mechanisms to override, repair, or safely decommission systems that cause undue harm or behave undesirably (OECD Recommendation of the Council on Artificial Intelligence). These are useful governance principles, not a substitute for checking applicable obligations in the organization’s jurisdiction.

What safeguards do AI agents and high-stakes decisions need?
Use stronger controls when AI can act across tools or affect employment, rights, pay, hiring, or performance. In particular, separate a suggestion from an action: an agent that can send a message or change a record needs a clear boundary, a way to intervene, and a record of what it did.
The Government of Canada’s 2026 guide on agentic AI recommends narrow use cases, bounded access to data and tools, read-only-by-default operation where practical, and clarity about whether a system is suggesting or acting. It is official public-sector guidance, so organizations should adapt the controls to their own context rather than assume the guide establishes universal obligations (Guide on the Use of Agentic Artificial Intelligence).
Put gates around actions that change the world
- Require human confirmation before sending, publishing, approving, spending, or changing records unless the impact is demonstrably low and the action trivially reversible.
- Limit system permissions to the minimum needed for the defined task. Prefer draft or read-only modes when they can meet the objective.
- Keep logs that let the organization understand what the system accessed, recommended, and did; set alerts and escalation routes for unexpected behavior.
- Provide undo or rollback where possible, and decide who can trigger it.
- Test edge cases and plausible misuse before granting broader access; monitor performance after deployment.
- Estimate the human oversight workload as usage scales. If the review queue grows beyond the team’s capacity, oversight can become rushed or fatigued.
For employment-related decisions, the U.S. Department of Labor’s 2024 best-practices roadmap recommends meaningful human oversight, worker input, transparency, AI training, and protection of worker data and rights. It is guidance, not a replacement for applicable employment law (AI Best Practices roadmap for developers and employers).
Statistics about concern should be read with their attribution intact. An OECD compendium published in 2025 reports that 28% of managers in a cited OECD study said accountability was unclear when algorithmic-management tools make a wrong decision, while 27% pointed to lack of explainability as a concern. Those figures describe the reported study; they are not universal rates for all managers or organizations (Compendium of best practices for a human-centered development and use of AI in the world of work).
How should employees be involved and prepared?
Tell employees where AI is used, what role it plays, and what it does not decide. Invite their input before and during rollout: the people doing the work can identify missing context, hidden rework, and tasks where professional judgment matters.

Provide training that matches the actual work, not just a general introduction to a tool. Employees who use or review AI need practical instruction on its limitations, how to verify outputs, privacy practices, escalation routes, and what to do when the system gives a questionable result. People affected by an AI-supported workplace decision also need a usable way to raise a concern or contest the result.
The International Labour Organization’s 2023 paper on AI in human resource management discusses the tension between AI adoption and a human-centred agenda, including employee representation and the risk that workforce effects receive insufficient attention (Artificial intelligence in human resource management: a challenge for the human-centred agenda?). Use that perspective to consider not only whether a tool completes a task, but also how it changes employee skills, discretion, workload, and role design. Revisit those effects as workers gain experience with the system.
Be precise when discussing job exposure. The ILO’s 2025 update says one in four workers globally are in occupations with some degree of generative-AI exposure, while concluding that most jobs are more likely to be transformed than made redundant. Exposure is not a job-loss rate, nor does it predict what will happen to a particular organization or role (Generative AI and jobs: A 2025 update).

Before deployment
- Test representative tasks and edge cases with the people who will use and review the output.
- Check factual reliability, omissions, bias risks, privacy and security handling, and whether a reviewer can verify the result.
- Set a baseline for the current task so that any claimed benefit can be compared with existing work.
- Define conditions for pausing, narrowing, or ending the use, and identify who has authority to act.
- Maintain an alternative route for critical work if the AI is unavailable or withdrawn.
After deployment
- Record errors, human corrections, escalations, and incidents involving confidential information or inappropriate actions.
- Compare time saved with the time spent reviewing, correcting, consulting, and reworking outputs.
- Look for uneven impacts across affected groups and for changes in employee workload, skills, or discretion.
- Reassess when the model, connected tools, data, task, policy, or applicable legal requirements change.
- Use evidence from monitoring to alter permissions, review depth, training, or the use case itself.
Australia’s National AI Centre implementation guidance recommends more formal governance for complex deployments, including clear roles, AI registers, supply-chain accountability, testing, monitoring, and records (Guidance for AI adoption: implementation guidance). Its foundations guidance likewise supports assessing uses, assigning ownership, and maintaining oversight. The level of documentation should fit the actual use; the point is to make responsibility and change control explicit.

NIST’s AI Risk Management Framework is a voluntary reference for managing risks to individuals, organizations, and society. NIST says its Generative AI Profile, NIST-AI-600-1, was released on July 26, 2024, and its framework page states that AI RMF 1.0 is being revised. Check the current page and status before treating any version as current or using the framework as a requirement (NIST AI Risk Management Framework).
Standards status also matters: ISO lists ISO/IEC 42105 as under publication in the materials available as of October 2026, so it should be treated as a developing standard rather than a final published requirement. Organizations considering standards-based controls should verify the listing for its latest status (ISO/IEC 42105 listing; draft preview).
What should an organization decide before expanding a pilot?
Expand only when the evidence supports the intended benefit and the organization can sustain the controls. A pilot that works for one team, data set, or task does not automatically establish that a broader deployment is safe or useful.

Before widening use, review the result with workers and accountable leaders. Confirm that review queues are manageable, error patterns are understood, affected people have a route to raise concerns, and the organization can pause or revert the workflow. If measured time savings disappear after review and rework, or if a system’s value depends on removing checks that catch consequential mistakes, reconsider the design rather than treating higher autonomy as inevitable.
Keep jurisdiction in view. The sources above include Australian, Canadian, U.S., UK, international, and standards-body material, with different legal force and audiences. Frequently Asked Questions
Should we tell customers or applicants when AI helped with a decision?
Consider clear disclosure when AI has a meaningful role in a decision that affects someone, and provide a way to ask questions or seek human review. The exact disclosure duties depend on the jurisdiction and use case, so check the rules that apply to your organization.
Can employees paste company information into a public AI tool?
Set an explicit policy before rollout: specify which tools are approved, what information may be entered, and where employees should go when unsure. Do not assume that a tool’s convenience makes it appropriate for confidential, personal, or regulated information.
