Instrument an AI agent by tracing its meaningful boundaries: the overall invocation, model inferences, planning, workflows, tool executions, and memory operations. Add the OpenTelemetry GenAI semantic attributes, propagate context through every child operation, record token and latency metrics, and export the telemetry with OTLP through an OpenTelemetry Collector or Grafana Alloy. Grafana can then connect traces and metrics to conversations, model versions, tools, errors, cost, and evaluation data.
The reliable path is to start with an invoke_agent span, add child spans for every model and tool call, protect prompt and tool content with redaction and retention controls, and validate the resulting trace before building dashboards or alerts. Generic OpenTelemetry instrumentation alone may not capture AI calls or the required GenAI attributes, so use framework-native instrumentation, an AI-focused library, or carefully designed manual spans.
What does AI-agent instrumentation need to capture?
An agent trace should explain what happened during one request, not merely show that a process was running. The trace begins with the user-facing agent invocation and follows planning, model inference, delegated workflows, tool calls, retries, and memory access as parent-child operations.
Recommended Free Tools
Use traces for causal detail, metrics for trends and alerts, and resource attributes for stable identity such as service, deployment, model provider, and environment. This combination lets an operator answer whether a failure came from the model, a tool, a memory store, a retry loop, or the telemetry pipeline itself.

OpenTelemetry guidance describes the basic principle plainly: “code from the system’s components must emit traces, metrics, and logs.” For AI systems, the component boundaries and GenAI attributes are what make that telemetry useful rather than generic.
What should one agent run look like in a trace?
A useful trace has one stable root and a readable hierarchy beneath it. Parent-child relationships must survive service calls, delegated agents, asynchronous tools, and retries so a single request can be followed end to end.
Top-level agent invocation
Create an invoke_agent span around the complete in-process run. Its duration covers planning, all model calls, tools, memory operations, and error handling that belong to that invocation. The corresponding metric, gen_ai.invoke_agent.duration, represents the end-to-end duration of one agent invocation.
Coordinated workflows and delegated agents
When several agents cooperate, use an invoke_workflow span for the larger process. Each delegated agent should keep its own invocation span as a child rather than creating an unrelated trace. This preserves both the workflow’s total time and the individual agent’s behavior.
Child operations
Represent model inference, planning or task decomposition, tool execution, and memory access as separate spans. Microsoft’s published example hierarchy uses these relationships to make nested work visible. A typical shape is:
| Level | Span or operation | What it explains |
|---|---|---|
| Root | invoke_agent |
Complete run, status, duration, and aggregate call counts |
| Workflow | invoke_workflow |
Multi-agent or multi-stage coordination |
| Reasoning control | Planning or task decomposition | How the next action was selected |
| Model | Inference or generation operation | Provider, requested model, tokens, and model latency |
| Tool | execute_tool |
Tool name, duration, result status, and failure details |
| Memory | search_memory or a memory mutation |
Retrieval and persistence behavior |
How do I instrument an AI agent step by step?
Use the following sequence whether you are adopting framework instrumentation or writing spans yourself. Validate each layer before adding the next so missing context or attributes are caught early.
1. Choose the instrumentation coverage
First list every boundary that matters to the user experience: model calls, planning, tools, workflows, memory, streaming, and delegated agents. Prefer framework-native instrumentation when it emits the required GenAI attributes. If it does not, use an instrumentation library or create manual spans. Generic OpenTelemetry hooks are not guaranteed to identify AI calls or populate GenAI fields.
2. Create the root span
Wrap one complete in-process run in an invoke_agent span. Set its status from the final outcome, close it after all child operations finish, and ensure exceptions are recorded before the span ends. For a coordinated multi-agent process, add the outer invoke_workflow span and preserve child relationships.

3. Add model and planning spans
Start a child span for each model inference and for substantial planning or task-decomposition work. A separate span for each inference makes retries, fallback models, and long-running calls distinguishable instead of hiding them inside one total duration.
4. Trace tools and memory
Create an execute_tool span for every tool invocation, including failures and retries. Use the memory operation names that match the actual action: search, create, update, upsert, or delete. Keep these spans children of the planning or agent span that initiated them.
5. Set semantic attributes
At minimum, record gen_ai.operation.name, gen_ai.provider.name, and gen_ai.request.model. Use an operation name that matches the boundary, such as chat, generate_content, text_completion, invoke_agent, invoke_workflow, or execute_tool.
6. Record duration and usage metrics
Emit the agent duration and the counts and usage data that operators need to explain behavior: inference calls, tool calls, input and output tokens where available, time to first token for streaming, errors, and model or provider identity. Scope aggregate call counts to the agent invocation so a call is not counted again at every ancestor in the call tree.
7. Decide what content is allowed
Before enabling message capture, classify input messages, output messages, system instructions, tool definitions, tool arguments, and tool results. These fields can contain credentials, personal information, or confidential business data. Apply filtering, truncation, redaction, and retention rules before sending content to a collector or hosted backend.
8. Export with OTLP
Send spans and metrics over OTLP through an existing OpenTelemetry Collector or Grafana Alloy when one is already deployed. Preserve the span and resource attributes needed for Grafana queries and grouping. Grafana’s Python guidance demonstrates an HTTP/protobuf exporter configuration; the exact endpoint and authentication depend on your collector or Grafana deployment.
9. Verify in Grafana before scaling out
Run a known request and confirm that the root span, child spans, attributes, metrics, and status are all present. Test a model error, a tool timeout, a retry, and a delegated-agent request. Only after those cases are visible should you build production dashboards, alerts, or evaluation workflows.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsWhich OpenTelemetry GenAI attributes and operation names should I use?
Consistent names matter more than adding a large number of optional fields. They let dashboards and queries work across frameworks and providers.

| Attribute or name | Where to set it | Why it matters |
|---|---|---|
gen_ai.operation.name |
Every GenAI-related span | Identifies whether the span is a chat, completion, agent, workflow, or tool operation |
gen_ai.provider.name |
Model and agent operations | Groups latency, errors, and usage by provider |
gen_ai.request.model |
Model inference spans | Identifies the requested model, including fallback or version changes |
| Resource identity | Service and deployment | Separates environments, services, regions, and releases in Grafana |
| Content fields | Only when policy permits | Provides prompts, responses, arguments, or results for debugging and evaluation |
Use operation names that describe the boundary rather than an internal function name. For example, a span around a model chat request should use chat; a complete agent run should use invoke_agent; and a tool execution should use execute_tool. The current conventions are still under development, so pin your instrumentation behavior, document any custom fields, and review convention changes before upgrading.
Which metrics reveal latency, token use, and agent errors?
Metrics answer questions that are expensive to answer from individual traces. Keep the aggregation scope explicit, especially for multi-agent trees.
| Metric or measure | Recommended scope | Operational question |
|---|---|---|
gen_ai.invoke_agent.duration |
One complete agent invocation | How long did the user-visible run take? |
gen_ai.invoke_agent.inference_calls |
One agent invocation | How many model calls did this run require? |
gen_ai.invoke_agent.tool_calls |
One agent invocation | How much external work did the run trigger? |
| Input and output token usage | Model call and optionally rolled up to the agent | How much context and generation did the run consume? |
| Time to first token | Streaming model call | How quickly did the user see the first output? |
| Error count and status | Model, tool, memory, and agent spans | Which boundary is failing? |
| Provider and model identity | As dimensions with controlled cardinality | Did a provider or model change explain a trend? |
The two call-count metrics should be scoped to the agent invocation. If every parent span adds the same child calls, a dashboard will double-count activity across the call tree. Token and cost calculations should likewise state whether they represent one model call, one agent run, or an entire workflow.
These conventions define what to measure; they do not establish a universal latency reduction, accuracy improvement, or cost saving. Treat any improvement as a result to measure in your own workload rather than as an assumed benefit of instrumentation.
How do context propagation and OTLP export work?
Context propagation carries the trace parent from the user request into the agent, then into model adapters, tool services, memory stores, and delegated agents. Without it, each component creates an isolated trace and the operator cannot reconstruct the run.
- Start the root span at the boundary where the agent request enters your service.
- Use the active OpenTelemetry context when starting every child span.
- Inject that context into outbound requests to tools, memory services, and other agents.
- Extract it at each receiving service before starting its server-side span.
- Keep retry attempts as child spans or explicitly linked attempts, with the final status on the operation that failed or succeeded.
- Export through the existing Collector or Alloy route and verify that trace IDs, span IDs, service identity, and GenAI attributes survive the hop.
OTLP is the transport boundary, not the observability backend itself. A collector or Alloy deployment can receive telemetry, apply policy, and forward it to Grafana or another compatible destination. Reusing an established route reduces the number of agents and credentials you must operate, but it does not remove the need to check attribute preservation and content controls.
How should I protect prompts, responses, and tool data?
AI telemetry often contains more sensitive data than ordinary application logs. Input messages, output messages, system instructions, tool definitions, arguments, and results may include personal information, secrets, customer records, or proprietary instructions.
The Tool Desk
Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →- Classify before capture: decide which fields are safe, restricted, or prohibited for telemetry.
- Redact secrets and identifiers: remove credentials, tokens, payment data, and unnecessary personal information before export.
- Filter by field: keep structural metadata while excluding message bodies or tool results that are not needed for diagnosis.
- Truncate deliberately: cap large prompts, responses, and retrieved documents to control storage and exposure.
- Set retention and access rules: align trace retention and Grafana permissions with the sensitivity of the captured content.
- Document opt-in capture: make full-content tracing a deliberate operational choice, not an accidental default.
You can still diagnose many failures with operation names, provider and model identity, status, durations, token counts, and tool names. Full prompt and response capture should be enabled only when its debugging or evaluation value justifies the additional risk.

What can Grafana show after the telemetry is connected?
Standard Grafana telemetry systems can query OpenTelemetry traces and metrics for latency, errors, call rates, token trends, and tool behavior. Grafana Agent Observability adds an agent-oriented view that can organize generations into conversations and connect them to traces and metrics.
That view is designed to track versions, prompts, tools, latency, errors, quality scores, and cost trends. It can support production troubleshooting as well as evaluation workflows, but its OpenTelemetry ingestion is currently documented as public preview. Verify supported fields, limits, authentication, and the risk of breaking changes before making it a production dependency.
Grafana Labs states that “You don’t need the Agent Observability SDK.” The practical implication is that an existing OpenTelemetry pipeline can remain the source of telemetry; the specialized view is an optional way to organize and evaluate it.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
How do I use traces to troubleshoot an agent?
Start with a trace search for the symptom, then move down the hierarchy until the first abnormal span appears. The root span tells you the user-visible impact; child spans identify the boundary responsible.
Failed requests
Filter for error status on invoke_agent, then inspect the last model, tool, or memory child span. Compare its provider, model, operation name, and error details with successful traces from the same release.
Slow responses
Compare root duration with the sum of child durations. A long model span points to inference latency; many short model spans suggest planning or retry amplification; one long execute_tool span points to an external dependency.
Unexpected loops
Use gen_ai.invoke_agent.inference_calls and gen_ai.invoke_agent.tool_calls to find runs that perform unusually many operations. Then inspect the sequence of planning, model, and tool spans rather than relying on the final response alone.
Missing or broken traces
If the root exists but child spans do not, check context propagation at the first outbound boundary. If spans exist without GenAI fields, the instrumentation likely uses generic hooks or sets attributes after the span has ended. If Grafana shows traces but no metrics, verify that both signals are exported and that the collector preserves resource identity.

How can Grafana support quality, cost, and evaluation work?
Once traces include model identity, token usage, durations, errors, and approved content, you can connect operational data to evaluation. Use production searches to find failed requests, loops, slow tools, and unexpected model behavior. Add dashboards and alerts for latency, error rates, token or cost trends, and tool-call rates.
Grafana documents online guards and evaluations for checking live generations, along with offline experiments for comparing prompts, models, and agent versions. Keep those workflows distinct: online checks protect current traffic, while offline experiments let you compare a controlled set of inputs without changing production behavior.
Cost views are only as accurate as their token and pricing inputs. Record the provider and requested model on each inference, keep input and output usage separate when available, and label any derived cost as an estimate tied to a particular provider and model configuration.

| Decision area | Questions to ask |
|---|---|
| Coverage | Does it include model calls, planning, tools, workflows, memory, streaming, and delegated agents? |
| Standards alignment | Are gen_ai.* attributes and operation names emitted consistently? |
| Context propagation | Can one request be followed across services, agents, tools, and retries? |
| Data controls | Can prompts, responses, arguments, and results be filtered, truncated, redacted, or excluded? |
| Backend operations | Can OTLP use the existing Collector or Alloy route, with acceptable dashboards, alerts, retention, residency, and access controls? |
| Evaluation | Does the backend support cost, quality, guard, and offline experiment workflows? |
Framework-native instrumentation is usually the fastest starting point when its coverage and attributes match your needs. Manual spans provide control over custom agents and sensitive data, but they require discipline around naming, context, and upgrades. A hybrid approach is often practical: use framework hooks for model calls and add manual spans for planning, tools, workflows, and memory.
What pitfalls should I avoid?
- Tracing only the final response: this hides the calls and tools that caused latency or failure.
- Using generic spans without GenAI attributes: Grafana queries cannot reliably group providers, models, or operation types.
- Breaking the parent-child chain: asynchronous jobs and service calls become disconnected traces.
- Double-counting calls: aggregate inference and tool counts at the agent invocation rather than every ancestor.
- Capturing unrestricted content: prompts and tool payloads may expose sensitive data.
- Assuming preview behavior is permanent: public-preview ingestion can change, so verify compatibility before production rollout.
- Promising performance gains without measurement: the conventions define telemetry fields, not benchmarked overhead or savings.
What is a practical production rollout checklist?
Use this checklist as a release gate:
- Every user-visible run has an
invoke_agentroot span. - Multi-agent processes have an
invoke_workflowparent and linked child invocations. - Model, planning, tool, retry, and memory operations appear as child spans.
gen_ai.operation.name,gen_ai.provider.name, andgen_ai.request.modelare populated consistently.- Duration, inference-call, tool-call, token, time-to-first-token, and error measurements are available where applicable.
- Call-count metrics are scoped so a call is not counted repeatedly across the hierarchy.
- Context survives outbound calls, asynchronous work, retries, and delegated agents.
- OTLP export through the Collector or Alloy preserves trace and resource attributes.
- Prompt, response, tool, and memory content follows documented redaction, truncation, retention, and access policies.
- Grafana dashboards and alerts cover latency, errors, token or cost trends, and tool-call rates.
- Known failures, timeouts, retries, loops, and model fallbacks have been tested end to end.
- Any Agent Observability preview dependency has an owner, compatibility check, and rollback plan.
Frequently Asked Questions
Can I trace streaming model responses with OpenTelemetry?
Yes. Keep the model span open for the full stream, record time to first token separately from total completion time, and close the span only after the stream ends or fails. Preserve the same parent context for callbacks and cancellation paths so partial responses remain connected to the agent run.
How do I avoid counting delegated-agent calls twice?
Treat the workflow as the aggregate boundary and each delegated agent as its own child invocation. Attribute workflow totals to the workflow span, while the child agent owns its internal inference and tool counts; document which level each dashboard displays.
Quick wins for a faster PC:
Scan for outdated or missing drivers - takes under a minuteDriver Scan →Repair Windows errors before they cause bigger problemsFix Now →Do I need to store full prompts and responses to debug an agent?
No. Provider, model, operation, status, duration, token counts, tool names, and error details often identify the failing boundary. Capture message bodies only for approved use cases, with field-level filtering, redaction, truncation, retention, and access controls.
What should I test before enabling agent telemetry in production?
Exercise a successful run, model failure, tool timeout, memory failure, retry, streaming cancellation, and multi-agent delegation. Confirm that each case produces the expected parent-child trace, metric scope, status, and redaction behavior before relying on dashboards or alerts.
