The best AI automation candidates are contained, high-volume processes that cause measurable pain and produce information an AI system can reliably use. Start by defining the business problem, then map the workflow as it is actually performed, interview the people who do the work, and score each opportunity for AI fit and business impact. Repair a broken process before adding AI, and keep accountable people involved wherever an error could harm someone or be difficult to reverse. This approach turns “we should use AI” into a documented decision about one workflow, one expected outcome, and one manageable level of risk.
Which business processes are good candidates for AI automation?
A good candidate has clear start and end points, occurs often enough to matter, creates a genuine operational pain point, and includes information that AI can classify, extract, summarize, predict, generate or route. Repetition alone is not sufficient: a repetitive process with poor data, unclear ownership or severe consequences for mistakes may be a poor first use.
The National AI Centre’s process-mapping guidance lists areas worth investigating, not a universal ranking:
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errors| Example process | Questions to investigate | Why it may be worth examining |
|---|---|---|
| Returns | Can requests be classified consistently, and when must a person decide? | Repeated cases and policy information may be available in structured records. |
| Inventory stocking | Which signals determine a replenishment action, and how often are exceptions made? | Demand and stock information can expose recurring manual work. |
| Customer enquiries | Can messages be routed or answered from approved knowledge without inventing details? | High message volume can make triage and retrieval costly. |
| Onboarding | Which documents, checks and notifications follow a predictable sequence? | A defined sequence can make missing information visible. |
| Proposal creation | Which content is reusable, and what requires expert approval? | Drafting may be separable from pricing, legal or technical commitments. |
| Invoicing | Can fields be extracted and matched, and what exceptions stop payment? | Document-heavy work often has identifiable inputs and outputs. |
| Bookings | What constraints must be checked before confirming a slot? | Requests and availability may be handled through repeatable rules. |
| Feedback | Can themes be grouped while preserving urgent or sensitive comments? | Classification can support analysis if escalation rules are explicit. |
| Scheduling | Which constraints are fixed, and who approves trade-offs? | AI may help propose options without taking irreversible action. |
| Patient intake and referrals | Which information can be prepared safely, and which decisions require qualified staff? | Administrative preparation may be separable from clinical judgment. |
These examples are starting points for investigation rather than recommendations to automate every listed activity. A process becomes a candidate only after its actual steps, data, affected people and consequences are understood.

How do I define the business problem before choosing AI?
Write the problem in operational terms before naming a model or vendor. State what is going wrong, the outcome that should improve, and how success will be measured. For example, “agents spend too long finding approved answers” is testable; “we need an AI chatbot” is a solution assumption.
The National AI Centre’s preparation guidance cautions that AI can amplify a process that is already failing. Check whether a policy, staffing, data-entry or handoff problem explains the delay. If a simple rule, form redesign or integration would remove the friction, implement that first or include it in the AI project’s scope.
- Current condition: describe the delay, error, cost, backlog or inconsistency.
- Target outcome: specify what should change and for whom.
- Measure: choose a baseline and a target, such as handling time, first-pass accuracy, escalation rate or time to complete.
- Boundary: identify the exact event that starts the process and the event that ends it.
- Owner: name the person accountable for the result, not merely the person operating the tool.
How do I map a workflow as it really happens?
Map the current state before designing an automated future state. Observe a representative sample of cases and record each step in sequence, including exceptions and informal workarounds. The people performing the work should help create the map because they know hidden queues, missing information and downstream effects.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
- Mark the trigger. Record what starts a case: an email, form submission, transaction, appointment request or internal handoff.
- List every action. Capture clicks, searches, copying, approvals, calculations, messages and waiting periods rather than collapsing them into “process request.”
- Assign the actor. Note the employee, team, system or external party responsible for each action.
- Record inputs and outputs. For each step, identify the information received, the information created or changed, and where it is stored.
- Measure elapsed and active time. Separate time spent working from time waiting in a queue or for missing information.
- Draw decision points. Document rules, thresholds, approval rights and the conditions that send a case down a different path.
- Include exceptions. Show what happens when a field is blank, a document conflicts with another record, a customer disputes an outcome or a system is unavailable.
- Mark the endpoint. Define the output that proves the case is complete, such as a paid invoice, confirmed booking or closed enquiry.
The resulting map should make dependencies and ownership visible. A free template can be enough; the National AI Centre recommends using a template and examples, so a paid workbook is not required. Save the map with its date, scope and sample used, because a workflow can change after a policy, system or team change.
How do I find the friction that AI could address?
Interview the people who perform and receive the work, then compare their descriptions with observed cases and system records. Ask where work stops, what information is repeatedly re-entered, and which workarounds have become normal.
Questions for front-line staff
- What happens immediately after a case arrives?
- Which fields or documents are usually missing?
- Where do you search for an answer, and which sources conflict?
- Which cases require rework or a second review?
- What do you do when the standard procedure does not fit?
- Which step is most frustrating or most likely to create a queue?
- What would make the job easier without reducing quality or control?
Patterns worth measuring
Look for bottlenecks, repeated handoffs, waiting, duplicate manual data entry, inconsistent handling, information gaps and over-processing. Quantify how often each pattern occurs and what it costs in time, errors, missed service levels or customer effort. A complaint about a slow step may actually be caused by an upstream form that collects unusable information.

Score two separate questions: can AI perform the task suitably with available information, and how consequential would a wrong result be? The National AI Centre’s opportunity guidance treats these as separate axes and describes numerical ranges as guidance, not validated benchmarks.
| Dimension | Low indication | High indication | Evidence to collect |
|---|---|---|---|
| AI fit | The task depends on tacit judgment, scarce examples or inaccessible data. | The task has repeatable patterns, usable examples and a capability that matches the step. | Representative inputs, desired outputs, exception frequency and trial accuracy. |
| Business impact | An error is easy to detect, correct and reverse. | An error could harm a person, breach an obligation, create material loss or be difficult to undo. | Who is affected, severity, reversibility, appeal route and existing controls. |
| Process condition | Boundaries and ownership are unclear, or the workflow is fundamentally broken. | Start, end, handoffs and rules are understood, with friction that can be addressed. | Current-state map, exception log, baseline measures and owner interviews. |
| Data and validation readiness | Records are incomplete, inconsistent or unavailable for testing. | Relevant data can be accessed lawfully, checked, labeled where needed and monitored. | Data inventory, quality checks, test set, retention rules and monitoring plan. |
| People and oversight | No qualified reviewer, escalation path or capacity to manage failures exists. | Roles, review points, training and incident handling are funded and assigned. | RACI or equivalent ownership, review workload and escalation contacts. |
The Australian guidance gives illustrative AI-fit ranges of 5–12 for low fit and 13–25 for high fit, with example opportunity totals such as 20 and 17. Treat those figures as a local scoring aid, not a universal pass mark or industry statistic. A low-fit, high-impact opportunity should trigger process improvement and further investigation rather than immediate automation. A high-fit, low-impact opportunity may be a sensible quick win, provided data and oversight are adequate.
How do I decide whether AI is the right tool?
Match a specific AI capability to a specific mapped task, then compare it with simpler alternatives. AI is not automatically better than a rule, search index, form validation, database query, workflow engine or ordinary software integration.
Match capability to task
- Classification: route enquiries, label feedback or identify document types when categories are defined and reviewed.
- Extraction: pull fields from documents when a person can verify uncertain values.
- Summarization: prepare a concise brief from approved records while preserving links to the source material.
- Generation: draft text that a responsible employee edits before sending or committing the organization.
- Prediction or recommendation: surface options for a qualified decision-maker rather than silently deciding a high-consequence case.
Compare alternatives explicitly
For each task, document the expected benefit, implementation effort, failure modes, explainability, security and ongoing operating cost of AI and at least one non-AI option. If a deterministic rule handles the known conditions more reliably, use the rule and reserve AI for the ambiguous portion. Define what the system must never do, such as approving a payment, denying a request or sending an external message without the required review.
What data and validation checks are needed before a pilot?
Confirm that the data supports the intended use, not merely that a large volume exists. Identify the sources, owners, permissions, retention period, sensitive fields, language or format variation and known gaps. Check whether records reflect the cases the system will encounter, including unusual and unsuccessful cases.

- Operational controls: specify confidence handling, human review, logging, rollback and incident escalation before live use.
Set a reassessment trigger for changes in policy, data source, model, volume or error pattern. A model that performs acceptably during a small pilot can behave differently when inputs, users or incentives change.
How do I assess and manage AI risk over the lifecycle?
Risk work is continuous, not a one-time approval. The UK government’s AI Risk Management Toolkit guidance describes identifying, assessing, treating, monitoring and reporting risk across the AI lifecycle.
- Identify: list harms, privacy and security exposures, discrimination risks, incorrect outputs, operational dependencies and legal or contractual obligations.
- Assess: estimate likelihood and severity, identify affected groups, and examine whether an error can be detected and reversed.
- Treat: remove unnecessary automation, restrict scope, improve data, add validation, require approval or provide an appeal route.
- Monitor: track quality, drift, overrides, complaints, incidents, latency, cost and changes in the workflow.
- Report and reassess: maintain records, notify accountable leaders, investigate failures and repeat the assessment when circumstances change.
Use a risk-based due-diligence approach: devote deeper assessment and stronger controls to uses with more significant potential effects. The OECD due-diligence framework provides a structure for identifying and addressing such risks.

How much human oversight does generative AI require?
Generative AI can produce fluent but unsupported content, and its longer-term performance may be less understood than that of a narrow, deterministic system. The NIST Generative AI Profile (2024) therefore points to the need for appropriate human review, tracking, documentation and management oversight.
Design oversight around the consequence of the action, not the novelty of the interface. A draft email may need an employee to check facts, audience and tone; a recommendation affecting eligibility may require a qualified reviewer, recorded reasons and a way for the affected person to challenge the result. Reviewers need enough time, context and authority to reject the output rather than becoming a rubber stamp.
- Show the source records or passages supporting a generated answer where feasible.
- Require confirmation before external communication, financial commitment or status change.
- Log prompts, inputs, outputs, overrides and final decisions in line with privacy and retention rules.
- Provide a visible fallback path when the system is uncertain, unavailable or outside its defined scope.
- Train users to recognize fabricated details, omitted context and inappropriate confidence.
How do I choose a safe first project?
Choose a bounded pilot whose result can be measured without exposing people to unacceptable harm. A useful first project often removes clerical effort while leaving the consequential decision with an accountable employee.

- Shortlist candidates. Use the workflow map, friction evidence, AI-fit assessment and impact assessment to create a small set.
- Eliminate unsafe or undefined work. Remove candidates with unclear ownership, inaccessible data, no review capacity or unmanageable consequences.
- Define the pilot boundary. Limit the input types, user group, geography, time period and actions the system may take.
- Set baseline measures. Capture current time, quality, backlog, escalation and user-impact measures before changing the workflow.
- Run controlled evaluation. Test representative historical or sandbox cases, compare with the current method and inspect failures, not only averages.
- Use a staged release. Start with recommendations or drafts, then expand only if quality, safety and workload targets are met.
- Review the evidence. Decide whether to stop, redesign, continue at the same scope or expand, and record the reason.
Do not define success as “the model was deployed.” Success is an improvement in the original business outcome without unacceptable new risk, hidden rework or shifted burden.
What should the decision record contain?
Keep a short, reviewable case for every candidate, including those rejected. The National AI Centre’s implementation guidance supports documenting the rationale and assigning accountability.
- The problem statement, affected process and current-state map.
- Target outcome, baseline, success measures and review date.
- Proposed AI capability, alternatives considered and the reason AI is or is not appropriate.
- Input sources, data quality, access rights, retention and validation method.
- People affected, consulted staff, reviewer skills and decision authority.
- Risks, mitigations, prohibited actions, escalation and appeal arrangements.
- Pilot scope, operating costs, monitoring indicators, rollback condition and accountable owner.
- Decision, date, approvers and evidence supporting the decision.
This record prevents a promising demonstration from becoming an unexamined production dependency. It also gives future reviewers enough context to understand why the scope, controls and success measures were chosen.
What common mistakes derail AI automation projects?
Starting with a tool
A model demonstration can be impressive while solving no measured problem. Return to the workflow map and require a target outcome before selecting technology.
Automating a broken process
Faster handling of incorrect forms, contradictory rules or unnecessary approvals can multiply defects. Redesign the process, clarify ownership and remove avoidable steps first.
Confusing volume with suitability
High volume creates potential value but does not prove that inputs are usable or errors are tolerable. Score fit, data readiness and impact separately.

Ignoring exceptions
Averages hide the cases that create the greatest harm. Include rare, disputed and incomplete cases in testing, and route them to a named person.
Removing the people who understand the work
Excluding operators loses practical knowledge about workarounds and affected groups. Involve them in mapping, testing, training and post-launch review.
Stopping oversight after launch
Model behavior, data and policies change. Keep monitoring, incident reporting and reassessment active for the life of the system.

What is a practical checklist for identifying the right process?
Before approving discovery or a pilot, check each item:
- We can state the business problem and desired outcome in one paragraph.
- The process has a defined trigger, endpoint, owner and documented exceptions.
- People who perform and receive the work helped validate the map.
- The recurring friction is measured rather than assumed.
- The proposed AI capability matches a specific task, and a simpler alternative was considered.
- Data is lawfully accessible, sufficiently representative and testable.
- We know who could be harmed by an incorrect result and how the result can be challenged or reversed.
- Human review, escalation, logging, monitoring and rollback are designed before launch.
- Baseline and target measures are recorded, with a date and accountable owner for the decision.
Frequently Asked Questions
How small should an initial AI automation pilot be?
Use the smallest scope that can produce a meaningful measurement: one workflow, a defined user group and a limited set of input types. Restrict the system to drafting, classifying or recommending until evidence supports any action that changes a record or affects another person.
Who should approve an AI automation decision?
Approval should come from the owner accountable for the business outcome, with input from data protection, security, legal, risk or domain specialists appropriate to the use. The approver should be able to stop the pilot and should sign the recorded rationale, not merely accept a technical demonstration.
How can a team test AI when it has little historical data?
Start with a manual sample collected prospectively and have qualified staff label the expected outputs. If the sample is too small for reliable evaluation, use AI only for low-consequence assistance while you build better records rather than treating a tiny test as proof of readiness.
When should an organization abandon an AI automation project?
Stop or redesign it when the target outcome cannot be measured, data cannot be used lawfully or reliably, reviewers cannot handle the workload, or errors remain too harmful or difficult to reverse after mitigations. A documented decision to use a rule, redesign the process or keep the task manual is a successful governance outcome.
