The safest pattern is to put a policy-enforcing gateway between an AI agent and every tool it can call. Give each agent its own attributable identity, deny access by default, and allow only named operations, resources, and network destinations. A credential broker should obtain a short-lived, task-scoped token only after the request passes policy; the model should receive tool results, never the underlying secret. Validate arguments and outputs in trusted code, treat documents and tool responses as untrusted input, isolate adapters in sandboxes, restrict egress, and require a person to approve destructive or high-impact actions. Central, tamper-resistant audit records then show who initiated each call, what the agent attempted, which policy decision was made, and what data left the tool.

How should an AI agent be connected to internal tools?

Connect the agent to a mediation layer, not directly to databases, SaaS APIs, shells, or production systems. The mediation layer authenticates the agent, evaluates a policy, validates the request, obtains narrowly scoped credentials, invokes the tool, filters the result, and records the event.

A prompt can tell a model “do not delete records,” but it cannot enforce that instruction. Authorization must be implemented by a gateway, operating system, API, database, or policy service that can deny a request even when the model is confused, manipulated, or compromised. The model proposes an action; trusted application code decides whether that action is permitted.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use a separate identity for every agent or workload. Register its owner, purpose, environment, permitted data classes, and revocation path. Never reuse a developer’s personal credential: personal accounts make attribution ambiguous and make emergency shutdown harder.

What happens from a user request to an audit record?

A secure call follows a predictable sequence. Keeping the sequence explicit makes it easier to test and to prove that secrets never enter model context.

  1. Authenticate the operator. The human signs in using the organization’s normal strong authentication. The session records the initiating user, tenant or business context, and any approval authority.
  2. Authenticate the agent. The gateway verifies the registered agent identity and checks that the agent is enabled, within its allowed environment, and operating within session limits.
  3. Construct a tool request. The model selects a named operation and supplies structured arguments. The gateway should reject free-form requests when a typed operation is available.
  4. Apply policy. Policy evaluates the agent, user context, operation, resource, destination, data class, environment, rate, and cost. The default decision is deny; an explicit rule must allow the request.
  5. Validate arguments. Trusted code checks the schema, types, ranges, identifiers, paths, query limits, and destination. Reject path traversal, oversized payloads, unsupported filters, and attempts to change an operation through an argument.
  6. Broker a credential. After approval by policy, a credential service mints or retrieves a token limited to the required operation, resource, audience, and lifetime. The adapter receives that token through a protected runtime channel; the model does not.
  7. Execute in an isolated adapter. The adapter calls the downstream service with only the approved scope. Network access is limited to destinations required for that operation.
  8. Filter and return the result. Output controls classify data, redact secrets and unnecessary personal or regulated fields, preserve provenance, and label content from external systems as untrusted before it enters the model’s context.
  9. Request approval when required. For a mutating or high-impact action, pause before execution and show the reviewer the exact operation and arguments. Approval must be bound to the named person and the current request, not to a vague conversational intention.
  10. Write an audit event. Record the agent, initiating user, session, tool, redacted arguments, policy result, granted scope, result classification, approval decision, and correlation ID in a logging system outside the agent’s control.

What belongs in a reference architecture?

A practical design separates responsibilities so that no single prompt, process, or credential can bypass the controls.

Human identity and approval

Authenticate the operator at the edge and carry the user context through the gateway where business policy requires it. Approval screens should display the exact command, record identifiers, destination, and material parameters. A reviewer should be able to reject, let the request expire, or require a new request when the parameters change.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Dedicated agent identity

Give each agent a durable identity with an owner, documented purpose, environment, lifecycle state, and emergency disablement path. Separate development, test, and production identities. A disabled identity must stop new calls even if an old conversation continues.

Policy gateway

The gateway authenticates the agent, propagates user context when appropriate, applies operation and destination allowlists, validates schemas and argument ranges, enforces rate and cost limits, and blocks unauthorized network targets. It is the control point that turns a model proposal into an allowed or denied action.

Credential broker

The broker waits for a successful policy decision, then returns a task-scoped credential to the adapter. It can restrict the token by operation, resource, audience, and lifetime. The tool result, not the raw credential, is returned to the model.

Sandboxed adapter

Run each connector in a disposable or tightly isolated runtime. Give read and write operations separate identities where possible, restrict filesystem access, and prevent the adapter from inheriting broad host credentials. Pin tool definitions and review dependencies before allowing an adapter to run.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Output controls and audit

Classify and redact output before it reaches context. Preserve source and transformation metadata so a reviewer can tell which values were removed or derived. Send audit events to infrastructure the agent cannot edit or delete, and retain correlation IDs across the user session, gateway, broker, adapter, and downstream service.

How can I issue credentials without exposing API keys?

Keep long-lived secrets in a secrets service and make the agent request access at execution time. The model should never see a static key, password, connection string, signing secret, or private certificate.

  • Use ephemeral credentials. Mint a token that expires when the task or job is complete, rather than distributing a reusable secret. The Canadian Centre for Cyber Security recommends replacing static, long-lived secrets with credentials that expire when the job is complete.
  • Bind the token to the task. Limit its operation, resource, audience, and lifetime. A token for reading one customer’s order should not authorize a broad export or an unrelated write operation.
  • Inject at the last responsible moment. The broker supplies the credential directly to the adapter or sidecar over a protected channel after policy approval. Do not put it in a prompt, tool description, source file, environment data visible to the model, error message, or log.
  • Redact every telemetry path. Scrub headers, query strings, stack traces, request bodies, and diagnostic dumps. Logging a failed request can leak the same secret that the design kept out of the prompt.
  • Support rapid revocation. Test disabling the agent identity, revoking outstanding tokens, rotating the underlying secret, and stopping the adapter. A short lifetime limits exposure, but it does not replace a kill switch.

If a downstream system cannot issue scoped tokens, place a broker in front of it. The broker can expose a small, typed operation such as invoice.read_status while holding the underlying static credential itself.

How do I enforce least privilege for tools, data, and destinations?

Start with no access and add only the permissions a specific workflow needs. Least privilege must cover more than the tool name: it includes the operation, resource, data fields, destination, environment, rate, and cost.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Allow named operations

Expose discrete capabilities such as ticket.search, invoice.read_status, or inventory.reserve instead of a generic database query or shell. A named operation gives the gateway a stable policy target and lets it reject unsupported behavior.

Scope resources and fields

Constrain identifiers to the user’s tenant, assigned accounts, or an explicit record set. Return only fields required for the task. Mask credentials, payment details, government identifiers, and other regulated fields even when the underlying service would return them.

Restrict destinations

Allow outbound connections only to approved hosts, services, and ports. Deny arbitrary URLs, internal metadata endpoints, private address ranges, and unreviewed webhooks. Destination rules prevent an otherwise permitted tool from becoming a data-exfiltration channel.

Separate read and write authority

Use different identities and policies for read-only and mutating operations. A reporting agent should not inherit the credentials of an automation agent that can change production state. Apply rate and cost limits so a valid read operation cannot become an accidental bulk export.

How do I defend against prompt injection in documents and tool responses?

Assume that every external string can contain instructions aimed at the agent. Documents, web pages, ticket comments, logs, tool descriptions, retrieved records, and even an adapter’s error message are data, not trusted policy.

Keep trusted instructions and untrusted content in separate channels or data structures. Label provenance in the context, and do not let text from a document rewrite the system’s permission rules. More importantly, validate every follow-on call in code: the gateway must check the new operation and arguments independently of what the model claims the document requested.

For retrieval workflows, return the smallest useful excerpt, preserve the source identifier, and strip active content where practical. Do not automatically execute commands, follow links, upload files, or send messages merely because retrieved text asks for it. A prompt injection can influence the model’s proposal; it must not bypass the gateway’s decision.

Which actions should require human approval?

Require explicit approval before an action can delete, deploy, pay, change privileges, contact an external party, or write to production. Approval is a control for impact and irreversibility, not a substitute for authentication or policy.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Read-only example

Suppose a user asks, “What is the status of order 4821?” The agent selects order.read_status. The gateway confirms the agent may read that tenant’s order records, validates that 4821 is a permitted identifier, obtains a read-only token, and returns the status with unnecessary personal fields removed. No approval pause is needed because the operation does not change state.

Destructive example

For “Delete account 4821,” the agent may prepare a request but must stop before execution. The approval view shows the exact operation, account identifier, tenant, destination, resulting data loss, and any retention consequence. After the named reviewer approves, the gateway obtains a write-scoped token, executes the call, records the approval and correlation ID, and exposes a rollback or recovery path when the downstream system supports one.

Do not treat a prior conversational “yes” as permanent authorization. Expire approvals, bind them to exact parameters, prevent replay, and require a fresh decision when the resource, amount, destination, or operation changes.

How should adapters be sandboxed and network egress restricted?

Run connectors in disposable or isolated runtimes with no production credentials by default. Limit filesystem paths, process privileges, installed dependencies, and access to host metadata. A compromised adapter or protocol server should have nowhere useful to go.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use an egress allowlist at the runtime or network boundary. Permit only the downstream destinations required for the approved operation, and deny arbitrary internet access, lateral movement to internal services, and unapproved file-transfer endpoints. Keep separate network policies for development, test, and production.

Review and pin tool definitions, adapter code, and dependencies. Changes to a tool schema can silently expand what the agent is able to request, so treat definition changes like permission changes. Exercise the adapter with malformed arguments, oversized outputs, expired tokens, replayed approvals, and unexpected egress before production use.

What should a secure audit log contain?

Capture enough context to reconstruct a decision without storing the secrets or unnecessary personal data. At minimum, an event should include:

  • Agent identity, owner or workload, environment, and session identifier.
  • Initiating user and relevant tenant or business context.
  • Tool name, named operation, destination, and resource scope.
  • Redacted arguments, schema-validation result, and policy decision.
  • Credential scope and lifetime, without the credential value.
  • Approval request, reviewer identity, exact approved parameters, and expiration.
  • Result classification, redaction actions, error category, and provenance.
  • Correlation ID linking the user request, gateway, broker, adapter, and downstream service.

Keep logs outside the agent’s control, protect them from alteration, and define retention according to the data and regulatory requirements involved. Monitor for denied-call spikes, unusual destinations, repeated validation failures, privilege changes, and attempts to access disabled identities.

Which threats map to which controls?

Threat Primary controls
Prompt injection in a document or web page Separate trusted instructions from content, label provenance, and validate every follow-on call in trusted code.
Excessive agency Deny-by-default policy, dedicated tool identities, operation and destination allowlists, and rate or cost limits.
Secret leakage Vault-backed runtime injection, short-lived scoped tokens, output redaction, and no secrets in prompts or logs.
Compromised adapter or protocol server Disposable sandbox, pinned definitions, dependency review, restricted filesystem access, and restricted egress.
Unsafe mutating action Read/write separation, exact-parameter human approval, expiration, and a tested rollback or recovery path.
Gateway or agent-account takeover Dedicated identity, strong authentication, session limits, centralized monitoring, rapid disablement, and revocation testing.

How do I roll out agent tool access safely?

Introduce one workflow at a time and make the permission boundary observable before expanding it.

  1. Inventory the surface. List every tool, operation, data class, destination, downstream permission, adapter, and environment involved.
  2. Define the smallest useful workflow. Start with read-only operations, narrow resources, masked fields, and explicit destinations. Document what the agent must not do.
  3. Create identities and policies. Register the agent owner and purpose, separate environments, and write explicit allow rules. Keep the default deny behavior enabled.
  4. Move secrets behind the broker. Remove keys from prompts, code, environment data visible to the model, and logs. Verify that adapters receive only task-scoped credentials.
  5. Use safe test data. Develop with synthetic or masked records. Do not use production secrets to prove that the architecture works.
  6. Attack the boundary. Test malformed arguments, path traversal, oversized outputs, expired and replayed tokens, prompt injection, unauthorized destinations, and attempts to request a broader scope.
  7. Add approval gates. Require exact-parameter approval for deletes, deployments, payments, privilege changes, external messages, and production writes. Test rejection, timeout, parameter changes, and duplicate submissions.
  8. Exercise operations. Practice credential rotation, identity disablement, kill-switch activation, revocation, rollback, log review, and incident response before a high-impact workflow is enabled.
  9. Re-review on change. Reassess permissions whenever tools, workflows, data scope, adapters, or deployment environments change.

How should I compare agent gateways or designs?

Compare the enforcement boundary and operating model, not just the number of integrations. A design is stronger when the controls are mandatory, independently testable, and visible in audit records.

Comparison area Questions to ask
Identity separation Does every agent have an attributable identity, owner, lifecycle, and emergency revocation path?
Credential lifetime and scope Can credentials be minted per task and restricted by operation, resource, audience, and lifetime?
Policy expressiveness Can policy evaluate user, agent, environment, data class, destination, rate, cost, and operation together?
Tool and destination allowlists Are unknown operations, hosts, ports, and private network targets denied automatically?
Schema and argument validation Are types, ranges, paths, identifiers, payload sizes, and query limits checked outside the model?
Sandbox and egress controls Can each adapter run with restricted filesystem, process, and network permissions?
Approval experience Does the reviewer see exact parameters, impact, destination, expiry, and a recovery option?
Output redaction Are secrets, personal data, and regulated fields classified and filtered before context assembly?
Audit completeness Can one correlation ID connect the user, agent, policy decision, token scope, tool result, and approval?
Revocation speed Can operators disable an agent and invalidate outstanding credentials quickly and demonstrably?
Data residency Where are prompts, tool results, logs, and approval records processed and retained?
Integration effort Does adding a tool require a typed adapter and policy definition, or a broad credential with implicit access?
Rollback behavior Can a failed or mistaken write be reversed, and is the recovery procedure tested?

What common implementation mistakes should I avoid?

Putting an API key in the system prompt

Prompts can be logged, copied into traces, exposed through debugging, or elicited by a malicious instruction. Keep credentials in the broker and adapter runtime.

Giving an agent a general-purpose database or shell tool

Broad interfaces make policy and review difficult. Replace them with typed operations that constrain the resource, fields, and side effects.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Trusting tool output because it came from an internal system

Internal records can contain user-controlled text, compromised data, or instructions inserted by another system. Treat the content as untrusted and validate any action it appears to request.

Returning raw tool results to the model

Raw responses can expose secrets or regulated fields and can create an oversized context that encourages unsafe follow-on calls. Classify, minimize, redact, and label the result first.

Logging everything for convenience

Verbose traces often capture authorization headers, full payloads, and personal data. Log redacted arguments and classifications, and keep sensitive values out of telemetry from the start.

Using approval as a rubber stamp

An approval dialog that hides parameters or can be replayed does not meaningfully reduce risk. Bind approval to a person, exact arguments, a destination, and an expiry, then record the decision.

FAQ

Can an AI agent call an API without ever seeing its API key?

Yes. A gateway can authorize the operation, obtain a scoped token from a credential broker, and pass it directly to an adapter. The model receives only the filtered result and status, while the broker and downstream service retain the secret.

Should every agent run under a separate account?

Separate identities are the safest default because they provide attribution and make selective shutdown possible. You can group identical short-lived workers under a workload identity, but do not combine agents with different owners, environments, or write privileges.

What should happen when an agent is compromised mid-task?

Disable its identity, revoke outstanding tokens, stop its sandbox, and block its egress while preserving the correlation IDs and audit events for investigation. Recovery should include rotating any downstream secret the adapter may have accessed and checking for unauthorized writes.

Can output filtering guarantee that no sensitive data reaches the model?

No filter is perfect, especially when sensitive values are embedded in free text. Combine field-level minimization, structured schemas, classification and redaction, restricted tool scopes, and monitoring for unusual output volume; treat filtering as one layer rather than the sole safeguard.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Is a tool protocol or agent framework itself a security boundary?

No. Frameworks can standardize discovery and invocation, but they do not replace authorization, credential isolation, sandboxing, or approval controls. Enforce those controls in infrastructure that can deny the call independently of the model and framework.
