Evaluate a dealer management system (DMS) as the dealership’s system of record, not as a standalone application. Before signing, prove that every lead, vehicle, repair order, appointment, parts transaction, accounting posting and OEM submission can move through the new platform with the required timing, security and audit trail. Obtain written interface specifications, field mappings, migration limits, support responsibilities and post-termination export rights. Then run a test conversion, pilot the riskiest workflows, reconcile results against an independent export and operate the old and new systems in parallel through cutover.

This process exposes the problems that an API checklist misses: incomplete objects, one-way updates, stale inventory, duplicate customers, silent file-feed failures, unowned third-party errors and data you cannot retrieve after leaving.

What must a DMS integration evaluation prove?

The new DMS must support your actual end-to-end workflows, preserve the data needed to run the dealership and provide evidence that integrations remain observable and supportable after launch. A product can advertise an API and still fail if it cannot write the fields your CRM needs, refresh inventory quickly enough, reconcile accounting entries or explain an error.

Use five decision tests:

  • Coverage: every connected application, object and field has a documented path.
  • Correctness: mappings, identifiers, code translations and update direction are tested with dealership data.
  • Control: authentication, permissions, logging, retention and incident response meet your obligations.
  • Continuity: implementation, training, monitoring and support have named owners and measurable service levels.
  • Exit: the contract guarantees usable exports and assistance after termination.

STAR’s 2025 Dealer Infrastructure and Security Guidelines (version 2025v1, effective May 1, 2025) describe DMS products as supporting finance, sales, inventory, parts, service and accounting. They also caution dealers to check regulatory and OEM fit rather than treating interoperability as automatic.

How do I inventory every integration before comparing vendors?

Start with a system map owned by the dealership, not a vendor brochure. Interview each department and trace a transaction from its origin to its final posting or submission. Include interfaces that staff consider temporary or manual; a nightly spreadsheet or shared folder can be a critical dependency.

Build the integration register

Record one row per system-to-system connection. Include the business owner, technical owner, vendor, environment, data exchanged, direction, schedule, transport, credentials, failure notification and contract end date.

Domain Examples of systems to list Questions to answer
Customer and leads CRM, website forms, lead providers, call tracking Are new leads created once, and are status, consent and source preserved?
Inventory and merchandising Inventory sites, pricing tools, photo services, syndication feeds How quickly do price, availability, photos and vehicle status change?
Sales and F&I Desking, credit, menu, lender and OEM portals Which deal fields are authoritative, and are approvals and stipulations returned?
Service and parts Appointment booking, repair-order tools, parts catalogs and claims Can appointments, repair-order status, labor, parts and outcomes be reconciled?
Accounting General ledger, payroll, payments and tax systems Are postings balanced, dated correctly and traceable to source transactions?
OEM, reputation and analytics OEM submissions, survey platforms, review tools and data warehouses What regulatory, manufacturer or reporting deadlines apply?

Trace a few representative journeys

Choose one transaction for each department and draw every handoff. For example, a web lead should become a customer and opportunity, receive a salesperson assignment, retain consent and source, and report its eventual sale or loss. A service appointment should become a repair order, receive status changes, carry labor and parts detail, and return a completed outcome to any claims or analytics system. These journeys reveal missing write-back steps that a list of product names will not.

What should be in an integration comparison matrix?

Require a signed matrix for each connection before contract signature. A marketing statement such as “integrates with your CRM” is not evidence until the vendor identifies the supported objects, fields, timing and limits.

Matrix field What to document Why it matters
Objects and fields Customers, vehicles, VINs, inventory, appointments, repair orders, parts, deals, accounting entries and communication history; list field-level support “Supported” may mean only a small subset of the object.
Direction and authority Read, write or bidirectional; system of record for each field; conflict rule Prevents one system silently overwriting another.
Latency Real-time, event-driven, scheduled or manual; normal and worst-case refresh interval Determines whether stale prices, appointments or statuses create operational risk.
Transport and standard STAR interface, documented REST or SOAP API, webhook, SFTP/FTP file, proprietary connector or manual import Transport determines monitoring, retry behavior and maintenance effort.
Authentication OAuth, certificates, keys, service accounts, rotation process and least-privilege scopes Shows how access is secured and renewed.
Limits and versioning Rate limits, payload size, pagination, retention, deprecation notice and backward-compatibility policy High-volume feeds can fail even when test calls succeed.
Errors and observability Validation response, retry and dead-letter behavior, dashboards, alerts, correlation IDs and audit logs Staff need to find and repair a failed record.
Ownership Who monitors the connection, opens tickets, coordinates with partners and pays for changes Stops a three-party failure from becoming nobody’s responsibility.
Test access Sandbox, sample payloads, test credentials, synthetic VINs and production-like limits Lets the dealer verify behavior without risking live records.

Ask how changes are managed

Get the vendor’s process for an OEM, partner or DMS-version change. Ask how much notice is provided, whether a sandbox is updated first, who tests backward compatibility and what happens if a partner changes its schema without notice. Put release notices and emergency communications into the support agreement.

Are APIs, STAR interfaces and file feeds equivalent?

No. They can all move data, but they differ in latency, control, failure handling and the work required to operate them. Evaluate the transport for each workflow rather than awarding points for an API label.

API and webhook connections

An API can support immediate reads and writes, but verify authentication, scopes, pagination, rate limits, idempotency and version policy. A webhook may signal an event while requiring a later API call to retrieve the full record. Test duplicate delivery, out-of-order events, expired credentials and a partner that is temporarily unavailable.

STAR-standard interfaces

STAR standards provide a useful interoperability baseline for automotive data, but a standard does not guarantee that a vendor implements every object or field. Ask for the exact version, profiles and optional elements supported, then compare them with your OEM and regulatory requirements.

FTP and SFTP file drops

File feeds can be reliable for scheduled bulk exchange, but they need strict naming, encryption, arrival checks, schema validation, duplicate detection and quarantine procedures. Dealer Spike’s published integration material documents both FTP file drops and APIs for inventory imports, illustrating why you must ask which transport and refresh schedule each partner actually uses. Confirm whether a missing file generates an alert or simply leaves yesterday’s data in place.

Proprietary connectors and manual imports

These may be practical for a low-volume partner, yet they can hide licensing, browser or workstation dependencies. Document who runs the import, how a partial failure is detected and whether the method will continue after a vendor release.

How do I verify data mappings and quality?

Obtain the source and target data dictionaries before approving a design. Mapping is not just matching column names; it defines meaning, ownership and the rules applied when records conflict.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Map the high-risk objects

At minimum, map customer, vehicle and VIN, inventory, repair order, parts, appointment, deal, accounting and communication-history fields. For each field, record source name, target name, data type, allowed values, required status, transformation, owner and direction.

Set explicit transformation rules

  • Identifiers: decide whether the VIN, customer ID, stock number or a generated key is the match key, and preserve the original ID for traceability.
  • Deduplication: define matching thresholds and a human-review queue; never merge customers solely on a shared phone number.
  • Code translation: document department, labor, tax, lead-source, vehicle-status and payment codes.
  • Dates and time zones: specify storage zone, daylight-saving behavior and business-day cutoffs.
  • Required and missing values: choose a default only when it is semantically safe; otherwise reject and queue the record.
  • History: distinguish active records from closed history, attachments, notes, consent and audit events.

Demand measurable reconciliation

Run a test conversion using a representative extract, including edge cases and older records. Require record counts by object, totals for financial amounts, sample-level comparisons, checksums where practical and an exception log showing every rejected or transformed record. Reconcile the result against an independent export from the incumbent DMS, not only against the new system’s import report.

Have department owners sign acceptance criteria. Service should verify appointments, open repair orders, labor, parts and warranty status; accounting should verify balanced postings and period dates; sales should verify customer consent, deal status and vehicle history. Keep the source extract and reconciliation report under change control so a later rerun is comparable.

Will the new DMS migrate all of our customer, vehicle, service and accounting data?

Not automatically. Migration scope is contractual and usually differs by module, record status and age. Ask for a written inclusion and exclusion list, not a promise that the vendor will “convert your data.”

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Data area Questions for the conversion plan
Customers and contacts Are inactive, deceased, opted-out, duplicate and household records included? Are consent history, notes and communication preferences preserved?
Vehicles and VIN history Are sold, traded, leased and service-only vehicles included? How are ownership changes and malformed VINs handled?
Leads and opportunities Are closed-lost records, source attribution, activities, attachments and response timestamps converted?
Service and parts Are open and closed repair orders, estimates, labor lines, parts, technicians, warranty claims, appointments and inspection photos included?
Sales and F&I Are deals, desking versions, lender decisions, stipulations, disclosures and document references retained?
Accounting Are chart-of-accounts mappings, journal detail, payables, receivables, tax history and audit trails converted or left in an archive?
Files and communications Are images, PDFs, email, text history and metadata exported in usable formats, or merely counted?

Conversion limits are vendor-specific. For example, Tekion’s current implementation terms, accessed in 2026, state that its standard DMS conversion includes up to seven years of data and its standard CRM conversion up to 90 days of active lead data. Treat those figures as that product’s stated baseline, not an industry rule; negotiate additional history, archives and fees for your modules.

Make portability an exit requirement

STAR infrastructure guidance emphasizes data ownership and usability after contract termination. Put the following in the agreement before giving notice to the incumbent:

  • open, documented formats and a field dictionary;
  • the export frequency and delivery method;
  • all objects, attachments, audit records and relationships included;
  • fees, response times and vendor assistance;
  • retention, deletion and access deadlines after termination; and
  • a test extraction that your team can load and interpret.

How should I assess security, governance and regulatory fit?

Review the DMS and every integration partner as one data environment. Ask who owns dealership data, where it is hosted, which subcontractors can access it and how access is revoked when an employee or partner leaves.

Check technical controls

  • Encryption in transit and at rest, with key-management responsibilities identified.
  • Least-privilege roles, separate service accounts and multifactor authentication for administrators.
  • Immutable or protected audit logs showing who viewed, changed, exported or deleted a record.
  • Credential rotation, certificate expiry alerts and a documented break-glass process.
  • Incident notification timelines, investigation cooperation and evidence preservation.
  • Retention and secure deletion for production, backups, sandboxes and support copies.
  • Subprocessor disclosure and a process for approving material changes.

Confirm the dealership’s obligations

Have legal, compliance and OEM contacts review state, local, manufacturer and privacy requirements for each rooftop and jurisdiction. Verify whether a connector sends customer, payment, employee or vehicle data outside the approved region. Require the vendor to identify controls it provides and controls that remain the dealer’s responsibility.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

How long does a DMS switch take, and how do we control the change?

Plan in months, not a long weekend. STAR’s legacy guidance says switching providers can be daunting and advises dealers to expect at least six months to learn the new system, assess LAN changes, confirm workflow fit and convert customer information while securing adequate training. The exact duration depends on store count, interfaces, history and staffing, but compressing the work creates avoidable cutover risk.

Use a stage-gated plan

  1. Mobilize: name an executive sponsor, implementation lead and technical lead. Create a RACI covering the dealer, incumbent DMS, new DMS and every integration partner.
  2. Discover: complete the integration register, data inventory, network assessment, regulatory review and workflow maps.
  3. Design: approve the object matrix, mappings, security model, exception process, test scripts and acceptance criteria.
  4. Build: configure the sandbox, credentials, feeds, roles, code translations and monitoring without changing production first.
  5. Convert and test: run a full rehearsal, reconcile counts and financial totals, resolve exceptions and obtain departmental sign-off.
  6. Pilot: use a rooftop, department or controlled transaction set while measuring latency, errors, duplicate rates and staff completion.
  7. Train: give each role scripted scenarios and practice recovery from a failed record, unavailable partner or duplicate lead.
  8. Cut over: freeze or limit changes as planned, take final exports, switch interfaces in a documented order and verify smoke tests.
  9. Stabilize: reconcile transactions daily, hold a defect triage meeting, track support response and keep rollback criteria visible.

Assign ownership with a RACI

The dealer should remain accountable for business acceptance and data ownership. The new DMS should own its configuration and documented interfaces; the incumbent should provide exports and technical cooperation; each partner should own its connector and endpoint. If two parties claim the other must investigate, the contract should define an escalation path and a single incident coordinator.

Which integrations should we pilot first?

Pilot the flows where a silent error can lose revenue, violate a deadline or corrupt the system of record. Do not start with the easiest feed simply because it produces a successful demo.

  • Lead creation and attribution: submit test leads from each source, confirm consent, routing, deduplication, response time and sale/lost feedback.
  • Inventory: change price, availability, photos and vehicle status; verify propagation, rollback and suppression of sold units.
  • Service: book, reschedule and cancel appointments; open and close repair orders; test labor, parts, warranty and customer notifications.
  • Accounting: post representative deals, parts and service transactions; prove balanced journals, tax treatment, period dates and reversals.
  • OEM submissions: test required fields, rejection messages, resubmission and deadline monitoring.

Use synthetic or controlled records where possible, then a small production pilot with explicit approval. Measure both successful transactions and failures: missing records, duplicates, stale updates, rejected fields, retries, alert time and time to resolution.

How do we run both systems safely during cutover?

Parallel operation reduces the chance that an unseen mapping or workflow defect becomes a business interruption, but it needs rules. Decide which system is authoritative for each object during the overlap and prevent staff from editing the same record in both systems without a defined synchronization path.

  1. Publish a cutover calendar with freeze windows, responsible people, contact numbers and rollback triggers.
  2. Take a final independent export from the incumbent and record row counts, totals and file hashes where available.
  3. Switch one integration at a time in dependency order, verifying authentication, inbound records, outbound updates and alerts after each change.
  4. Reconcile leads, inventory, appointments, open repair orders, deals and accounting postings every day during the cutover week.
  5. Keep the incumbent available in read-only mode or under a documented license arrangement until acceptance criteria and audit needs are met.
  6. If a rollback trigger occurs, stop new writes, preserve logs and exports, restore the prior routing and reconcile transactions created during the overlap.

Do not delete the old environment when the first smoke tests pass. Set a retention period based on legal, audit and customer-service needs, and document who can retrieve records during that period.

How should we compare total cost and support accountability?

Compare the cost of operating the integration estate, not just the DMS subscription. Include one-time work, recurring charges and the internal time needed to monitor and correct failures.

Cost or operational factor Evidence to request
Implementation Configuration, conversion, interface build, project management, travel and change requests
Recurring modules Per-rooftop, per-user, per-vehicle, CRM, service, parts, accounting and analytics charges
API and partner fees Call-volume tiers, webhooks, file-transfer charges, OEM or connector fees and overages
Infrastructure Network changes, certificates, devices, scanners, printing and backup requirements
Internal labor Data cleanup, testing, training, parallel reconciliation and department backfill
Downtime exposure Planned outage windows, manual workarounds and recovery commitments
Support Coverage hours, severity definitions, response and restoration targets, escalation and ownership of third-party failures
Exit Export fees, extraction assistance, archive access, deletion and transition cooperation

Score each finalist on integration breadth and standards, data completeness and reconciliation evidence, security and OEM or regulatory fit, implementation and training controls, and total cost with support and exit terms. Weight the categories according to your largest operational risks; a store with many partner feeds may weight monitoring and versioning more heavily than a single-rooftop operation.

  • the integration matrix with object-level support, direction, latency and limits;

  • API, webhook and file-feed specifications, sample payloads, authentication requirements and version policy;
  • sandbox access and test credentials with a plan for production promotion;
  • security architecture, role model, audit-log behavior, subprocessors, retention and incident terms;
  • monitoring dashboards, alert destinations, retry and dead-letter procedures and support runbooks;
  • an implementation plan, RACI, training schedule, acceptance tests and rollback plan; and
  • contract language for ownership, open-format exports, fees, assistance and post-termination access.

Ask the vendor to mark each item as standard, configurable, custom, partner-owned or unavailable. “Roadmap” should not count as current support unless the contract supplies a date, owner and remedy if it slips.

What are the warning signs that a DMS switch is not ready?

  • The sales demonstration uses generic records and cannot show your required fields or rejection paths.
  • The vendor will not identify whether a connection is an API, STAR interface, SFTP/FTP feed or proprietary method.
  • There is no field dictionary, no independent reconciliation and no exception log from a test conversion.
  • Historical data is described as “available” without object, age, attachment and audit-detail limits.
  • No one is named to monitor a connector or coordinate a failure involving a third party.
  • Security answers omit subcontractors, log retention, credential rotation or deletion after termination.
  • The implementation schedule has a launch date but no freeze window, parallel run, rollback trigger or department acceptance.
  • Export rights are verbal, proprietary or priced only after notice is given.

Any one of these may be negotiable; several together indicate that the dealership is being asked to discover the system’s limits in production.

What is the final decision rule?

Choose the platform that can demonstrate your highest-risk workflows with your data, not the one with the longest feature list. Require written answers for every integration, a reconciled test conversion, named support ownership, security and regulatory fit, a months-long implementation plan and a contractual exit path. If a critical flow cannot be piloted or monitored, treat it as an unresolved business risk and delay the switch until the vendor supplies evidence or an acceptable contingency.

Frequently Asked Questions

Can we keep the old DMS available after switching?

Often, but the arrangement depends on the incumbent contract and retention obligations. Negotiate read-only access, archive retrieval, licensing, response times and who can perform an export before giving termination notice; otherwise access may end when billing stops.

What is a practical way to test duplicate customers and VINs?

Create a controlled test set containing shared household phone numbers, changed names, repeat service visits, malformed VINs and vehicles transferred between rooftops. Run it through each lead, sales and service path, then inspect the match key, merge decision, audit trail and ability to undo an incorrect merge.

How should a dealership handle a partner that will not provide a sandbox?

Ask for a documented certification environment, synthetic records, rate-limit details and a supervised production pilot with reversible transactions. Put the lack of isolation in the risk register and require enhanced monitoring, rollback steps and written approval before live testing.

Who should approve the migration reconciliation report?

Use joint sign-off: department owners confirm operational records, the controller or finance lead confirms balances and periods, IT verifies counts and exceptions, and the executive sponsor accepts any documented residual risk. A vendor-only approval does not prove the dealership’s records are usable.
