Evaluate the workflow, not the sales demo. Define the job, document your current baseline, set pass criteria, and test representative work with the people who will use the software. At the same time, verify data handling, security controls, model behavior, full cost, contract terms, and your ability to export and delete information. Commit only when the tool clears both performance and risk gates in writing.
There is no universally correct trial length or sample size. A sound pilot runs long enough to cover normal work, edge cases, human review, and failure recovery, with results recorded against the same baseline you use for other options.
What does a proper AI-software evaluation include?
A subscription decision has two separate questions: Does this tool improve a defined job? and Can we use it safely and economically? Treating either question as a product-demo exercise creates avoidable risk. A useful evaluation produces evidence on workflow performance, human effort, data use, security, reliability, price at realistic usage, and what happens if you cancel.
Use a staged process:
- Define one job, user group, and measurable outcome.
- Record the current process and its real cost.
- Set pass, fail, and “needs more evidence” criteria before testing.
- Check whether existing software already meets the need.
- Run a controlled pilot on representative work.
- Review data, security, model, contract, and pricing terms in writing.
- Confirm export, deletion, ownership, and an accountable review date.
For sensitive, regulated, or business-critical use, include the appropriate privacy, security, legal, procurement, or compliance reviewer before putting real data into a trial.

How do I define the AI job before looking at products?
Write the intended outcome in one sentence before opening a vendor website or booking a demo. The sentence should identify the user, the task, and the measurable result.
Use a one-sentence problem statement
A practical format is: “For [user], use AI to [task] so that [measurable result], while maintaining [quality, safety, or policy limit].” For example: “For the support team, draft routine replies so that average handling time falls without exceeding the agreed error rate or removing human approval.”
Avoid goals such as “add AI” or “increase innovation.” They cannot tell you whether a subscription changed an outcome that matters.
Specify boundaries and ownership
- Name the people who will use the system every day and the person accountable for the result.
- List what the system may do automatically, what requires review, and what it must never do.
- Identify the systems it must connect to, the formats it must accept, and where its output will be stored.
- State whether the task involves personal, confidential, regulated, copyrighted, or otherwise restricted information.
These details determine which plans, permissions, controls, and reviewers are relevant. They also prevent a broad “AI assistant” pitch from becoming an undefined purchase.
How do I establish a baseline and pass criteria?
Measure the current workflow before testing the new software. The baseline must include the work itself and the human effort needed to check and correct it.
Record the current process
- Time required from intake to an acceptable result.
- Number of people involved and their review time.
- Typical correction, rework, escalation, or rejection rate.
- Direct costs, such as labor, existing software, and external services.
- Important exceptions, handoffs, or delays that a normal example hides.
Use the same definitions during the pilot. If “time saved” excludes checking inaccurate output, the comparison is misleading.
Set adoption gates before the trial
Write measurable thresholds for quality, speed, cost, and risk. A pass criterion might require that reviewed drafts meet an agreed quality standard while reducing total handling time; a risk gate might require that no prohibited data is retained or used for model training. Define what counts as a failure and who can stop the test.
Do not invent a universal number of examples or a fixed trial period. Choose a test set large and varied enough to represent normal volume, rare but important cases, and the exceptions that trigger human escalation. The pilot is complete when those cases have been exercised and the evidence is stable enough for a decision.
How should I test an AI tool in a pilot?
Test real work under controlled conditions, not a polished demonstration. Use the same inputs, instructions, and review standard for every candidate and for the existing process.

Build a representative test set
- Collect de-identified or synthetic examples if production data is not approved for testing.
- Include routine cases, difficult cases, ambiguous requests, missing information, and known failure modes.
- Preserve the context a user normally has, such as reference documents or required formats.
- Freeze the test set and record any changes so results remain comparable.
Do not allow a vendor to select only unusually easy examples. If a vendor supplies examples, add your own cases and retain the prompts and outputs.
Involve likely daily users
Ask the people who will perform and review the work to run the pilot. They can identify hidden steps, confusing controls, unacceptable tone, and exceptions that a technical evaluator may miss. Capture both quantitative measures and structured feedback about trust, usability, and escalation.
Measure the complete outcome
- Quality after human review, not the raw first output.
- Total elapsed time, including prompting, waiting, checking, editing, and rework.
- Consistency across users and across similar inputs.
- How the system signals uncertainty, refuses unsafe requests, or routes exceptions.
- Integration effort, downtime, and manual workarounds.
- Whether users actually follow the required review process.
Save each test case, prompt or configuration, output, reviewer decision, correction, and date. This evidence lets you compare vendors on identical work and investigate a later regression.
Decide when the pilot is sufficient
End the pilot only after normal and edge-case work has been exercised, the adoption gates have been measured, and unresolved failures have an owner. A short trial that covers only a handful of ideal examples is not evidence of production readiness. Conversely, continuing indefinitely without a decision rule creates cost without learning.
How do I compare two AI services fairly?
Run each service through the same intended workflow, test set, review standard, and usage assumptions. Separate hard gates from weighted preferences: a service that fails a privacy or export requirement should not win because it has a nicer interface.
| Comparison axis | Questions to answer | Evidence to retain |
|---|---|---|
| Task performance | Does reviewed output meet the defined quality and time thresholds? | Scored test cases, correction time, and exception log |
| Failure behavior | Does it expose uncertainty, refuse unsafe requests, and support escalation? | Failure examples and the required human response |
| Data use and retention | What is collected, where is it processed, is it used for training, and when is it deleted? | Privacy notice, data-processing terms, and written vendor answers |
| Security and administration | Are access controls, logging, roles, incident handling, and required integrations adequate? | Plan-specific control list and relevant assurance reports |
| Integration effort | What connectors, permissions, migration work, and maintenance are required? | Architecture notes, permission list, and implementation estimate |
| Full cost | What will the intended seats, usage, overages, implementation, training, and oversight cost? | Written quote and usage scenario |
| Reliability and support | What service levels, support channels, status information, and remedies exist? | Service terms, support policy, and incident process |
| Model and update transparency | Can the underlying model or behavior change, and how will you be notified? | Release policy, model description, and change notices |
| Portability and cancellation | Can you export, delete, restore, or move the workflow without losing usable history? | Export sample, deletion procedure, and termination clauses |
Check that a certificate, audit report, or vendor claim applies to the exact product, region, plan, and deployment you will use. A broad corporate assurance does not automatically cover a particular integration or data flow.

Data collection, use, and location
- Which prompts, files, outputs, metadata, telemetry, and account details are collected?
- Are inputs or outputs used to train, fine-tune, evaluate, or improve any model? Is that setting different by plan?
- Where are data and backups stored and processed, and can the location be restricted?
- How long are prompts, files, outputs, and logs retained by default and after account closure?
- Which subprocessors receive the data, for what purpose, and how are changes announced?
Access and operational controls
- What permissions are requested when connecting mail, storage, customer records, or other accounts?
- Are role-based access, single sign-on, multifactor authentication, session controls, and administrative separation available on your plan?
- Can administrators review activity logs, revoke access, and investigate an incident?
- How are vulnerabilities, breaches, and suspected misuse reported and handled?
- Can the service meet your retention, residency, deletion, and legal-hold requirements?
Review the data-processing agreement, security documentation, subprocessors list, and plan-specific terms rather than relying on a sales presentation. If an answer is conditional, record the condition and confirm it in the order form or contract.
How can I assess model behavior and future changes?
Ask what the system actually does, which model or third-party service it depends on, and how behavior can change. An impressive answer on one prompt does not establish reliability for your workflow.

Test uncertainty and failure handling
Give the system incomplete, conflicting, and out-of-scope inputs. Check whether it asks for clarification, cites or exposes its sources where appropriate, refuses unsafe work, and gives users a clear path to human review. Record failures even when a reviewer catches them; hidden errors are a production risk.

- Can the vendor switch models, change limits, or alter filtering without your approval?
- How much notice is provided, and is there a changelog or release channel?
- Can you pin a model or configuration long enough to revalidate the workflow?
- What regression testing or re-approval is expected after an update?
Ask the vendor to explain the evidence behind accuracy or performance claims and whether it matches your language, domain, data, and review process. Treat an unsupported percentage as a marketing statement, not a guarantee.
How do I calculate the real subscription cost?
Compare expected total cost at your intended usage, not the lowest advertised entry price. Ask for a written quote that states billing currency, term, taxes, renewal, and every included limit.
| Cost component | What to include |
|---|---|
| Subscription | Seats, workspace or environment fees, plan minimums, and annual versus monthly pricing |
| Usage | Credits, tokens, minutes, document limits, storage, API calls, and overage rates |
| Required tier | Higher-plan requirements for administration, data controls, audit logs, residency, or support |
| Implementation | Configuration, migration, integration development, testing, and security review |
| People and change | Training, prompt or workflow design, user support, quality review, and policy updates |
| Ongoing operation | Monitoring, exception handling, revalidation after model changes, and data-management work |
| Exit | Export, migration, replacement tooling, contract wind-down, and retained-data handling |
Model at least three plausible usage levels—lower, expected, and higher—and include peak periods. Calculate cost per accepted result, not merely cost per seat, when review and correction are material. Verify cancellation deadlines, auto-renewal, minimum commitments, refunds, price changes, and the treatment of unused credits.
What contract and support terms matter before signing?
Read the order form, service terms, privacy terms, data-processing agreement, acceptable-use rules, and support or service-level commitments together. Important protections are often split across documents.

- Availability target, maintenance notice, support hours, response targets, and escalation path.
- What happens when the service is unavailable or materially degraded.
- Whether features, limits, models, regions, or subprocessors may change during the term.
- Who owns prompts, outputs, templates, configurations, and improvements created by your team.
- Any restrictions on confidential, personal, regulated, or copyrighted material.
Check commercial commitments
- Term length, renewal date, notice period, termination rights, and early-cancellation charges.
- Price increases, seat true-ups, minimum usage, and taxes.
- Liability, indemnity, warranty disclaimers, and remedies for data incidents or service failure.
- Whether the vendor can suspend the account and how you retrieve data during a dispute.
Ask for clarification in writing when a sales answer conflicts with published terms. The contract, not an informal promise, determines what you can enforce.
How do I plan an exit before the workflow becomes dependent?
Portability is a purchase criterion, not a task for the day you cancel. Test the exit path while the account is active.
- List everything the workflow needs: source files, prompts, system instructions, templates, outputs, metadata, logs, labels, and user permissions.
- Request a sample export in a usable, documented format and verify that another tool can read it.
- Ask what remains in primary systems, backups, logs, and subprocessors after cancellation.
- Obtain the exact deletion process, timing, exceptions, and confirmation method.
- Document how to restore the workflow or operate manually if the service is unavailable.
- Assign an owner and schedule a review of usage, quality, cost, incidents, and model changes.
If you cannot export a critical artifact or obtain a credible deletion answer, treat that gap as a failed gate or negotiate a written remedy before adoption.
What decision framework should I use after the pilot?
Use a two-stage decision: mandatory gates first, then a transparent comparison of options that pass.

Stage one: mandatory gates
- The tool performs the defined job at the required quality and review effort.
- Prohibited data and unacceptable actions are technically or procedurally blocked.
- Data use, retention, processing location, access, and deletion meet your requirements.
- Total cost fits the approved scenario, including realistic usage and implementation.
- Contract, support, export, and cancellation terms are acceptable in writing.
Stage two: score the surviving options
Choose comparison weights with the people who own the outcome. For a low-risk drafting task, usability and speed may carry more weight; for a regulated workflow, controls and auditability may dominate. Record the weight, score, evidence, and confidence for every option. “Unknown” is not the same as “average”: keep an unresolved item visible and assign a deadline.
Make the approval conditional
Document the selected use cases, excluded uses, required human review, owner, budget assumption, success measures, and next review date. Approval should cover a defined deployment, not an unlimited promise to use AI everywhere.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. When should security, privacy, legal, or procurement review be mandatory?
Bring those reviewers in before testing whenever the system will handle personal information, confidential business material, health or financial data, regulated records, customer communications, intellectual property, or decisions affecting people. They should also review business-critical automations, external account connections, cross-border processing, and contracts with long commitments or weak exit rights.
Provide reviewers with the proposed data flow, test plan, vendor terms, subprocessors, permissions, retention settings, incident process, and export procedure. Their role is to validate the exact deployment; a vendor’s general certification or a different product’s assessment is not enough.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsWhat common evaluation mistakes should I avoid?
Starting with a demo
Problem: The team chooses a tool because a prepared example looks impressive. Fix: Write the job, baseline, and pass criteria first, then use your own representative cases.
Measuring raw output instead of accepted work
Problem: Claimed time savings disappear during checking and correction. Fix: Count prompting, waiting, review, edits, escalations, and rework in the same measurement.
Testing only easy cases
Problem: Production exceptions expose failures that the pilot never exercised. Fix: Include ambiguous, incomplete, sensitive, and high-impact examples, with a defined escalation path.
Accepting verbal privacy promises
Problem: The deployed plan or integration has different retention or training settings. Fix: Obtain plan-specific terms and written answers, then preserve them with the approval record.
Comparing list prices
Problem: Usage caps, required tiers, implementation, and oversight make the actual cost much higher. Fix: Model realistic usage and calculate the cost of an accepted result.

Leaving exit planning until renewal
Problem: Prompts, history, and templates are trapped in an unusable format. Fix: Test export and deletion while the account is active and document a replacement or manual fallback.
What should be in the final evaluation record?
Keep one decision file that another reviewer can audit without repeating the entire pilot. Include:
- The one-sentence job definition, scope, prohibited uses, and accountable owner.
- Baseline measurements, test-set description, pass criteria, and pilot dates.
- Prompts or configurations, outputs, reviewer scores, corrections, failures, and exceptions.
- Data-flow diagram, permissions, retention and deletion answers, subprocessors, and security evidence.
- Model identity or dependency, update policy, uncertainty behavior, and revalidation plan.
- Usage assumptions, full-cost model, quote, renewal and cancellation terms.
- Export sample, portability assessment, fallback procedure, approval decision, and next review date.
This record turns a one-time trial into accountable procurement. Revisit it when usage expands, data changes, the model changes, or the vendor changes material terms.

Frequently Asked Questions
Can I use a free trial with real customer data?
Only after confirming that the trial has the same data controls, retention settings, processing locations, and contractual protections as the paid plan you would buy. If those details are unclear, use de-identified or synthetic data and treat the trial as a feature test rather than a production pilot.
What should I do if a vendor will not answer security questions?
Record each unanswered question, the business impact, and the deadline you gave for a response. For sensitive or critical workflows, make written answers and acceptable evidence a go/no-go condition; do not compensate for missing information with a higher score on convenience.
How do I keep pilot results reproducible when AI outputs vary?
Record the model or service version when available, date and time, prompt or system instructions, settings, input files, and reviewer decision. Re-run a fixed subset after material updates so you can distinguish normal variation from a behavior change.
Who should own an AI subscription after approval?
Name one operational owner responsible for usage, access, cost, incidents, and the review calendar, while assigning separate security or legal contacts where needed. Ownership should remain explicit even when the software is purchased by a team rather than a central IT group.
What is a reasonable pilot success decision when results are mixed?
Separate fixable implementation issues from fundamental model or policy failures. You can extend the pilot with a specific experiment and deadline for the former; for the latter, record the failed gate and stop rather than averaging an unacceptable risk into a composite score.
