Evaluate an AI company by tracing its claims to paid production use, repeatable unit economics, cash generation and capabilities competitors cannot easily copy. Then reduce your valuation for governance, privacy, security, regulatory, financing and third-party dependency risks. A benchmark score, pilot announcement or fast revenue growth is evidence only when it leads to durable customer outcomes and cash flow.
Use the same questions for every candidate: Who pays, for what measurable job, under which contract? What does each unit of revenue cost to deliver? What protects the relationship when a foundation-model provider, cloud vendor, open-source project or customer’s internal team offers a substitute? Which assumptions are already priced into the shares? The framework below turns those questions into an auditable process.
Why do AI announcements and valuations so often mislead investors?
AI adoption is still much earlier than headlines imply. Boston Consulting Group reported in 2024 that 22% of companies had moved beyond proof of concept to generate some value, while only 4% were creating substantial value. A company can therefore have many pilots, impressive demos and a growing user count without having a repeatable economic engine.
Disclosure quality is another warning sign. PwC’s Global Investor Survey 2025 found that 69% of respondents rely on financial statements and 64% on investor-focused communications to a large or very large extent, but only 37% said companies disclose AI strategies and policies completely or to a large extent. Treat polished AI language as a claim to verify, not as proof.

Private-market pricing can amplify the problem. McKinsey’s 2026 analysis of 471 privately held companies in 30 countries and 31 industries found that companies with more advanced AI maturity traded at a median revenue multiple approximately 130% higher than companies using AI opportunistically. That is an association in a defined sample, not a rule that any AI feature deserves a 130% premium. The quality, growth and risk of the underlying business still determine value.
How do I define what an AI company actually sells?
Start with the paying customer and the job the customer hires the product to perform. “An AI platform” is not a product description. Identify the pricing unit, contract term, AI feature that creates revenue, and whether usage is experimental or embedded in a production workflow.
Name the economic product
- Customer: specify the buyer, budget owner and users. A developer trial, a department subscription and a company-wide contract have different sales cycles and retention risks.
- Job to be done: describe the decision, task or process improved, such as claims review, code testing or contact-center resolution.
- Pricing unit: record seats, transactions, documents, tokens, compute time, percentage of savings or another unit. Revenue that grows only because the vendor gives away usage is not proven demand.
- Contract: distinguish annual recurring commitments, usage-based agreements, one-time implementation fees, renewals and cancellable pilots.
- Production status: separate a live workflow with service-level obligations from a sandbox, proof of concept or announced partnership.
Separate model access from a complete solution
Access to a foundation model is usually a replaceable input. A complete product may add proprietary data, retrieval, evaluation, workflow integration, security controls, distribution, support and measurable outcomes. Ask which of those layers the customer is paying for and whether the company owns them or simply resells another provider’s capability.

Request evidence that the AI changes an operating metric: revenue per employee, cost per case, cycle time, defect rate, conversion, fraud losses or another agreed measure. A customer quote saying a tool is “transformative” is weaker than a contract renewal accompanied by a measured reduction in cost-to-serve.
What evidence proves demand is durable rather than a pilot?
Demand is more credible when customers pay for production capacity, renew, expand usage and remain profitable after all delivery costs. Examine the following evidence in a consistent order.
Revenue quality and retention
- Break out recurring, usage-based, services and one-time implementation revenue.
- Track gross retention, net revenue retention, renewal rates, expansion and the time from pilot to paid deployment.
- Inspect backlog and remaining performance obligations, noting cancellation rights and delivery conditions.
- Measure customer concentration by revenue and contract value. Losing one account should not threaten the company’s financing plan.
- Compare bookings with recognized revenue and cash collections; a large announcement can precede revenue by years.
Unit economics that include AI’s full cost
Calculate contribution margin per customer and per pricing unit after model inference, cloud and storage, data licensing, human review, customer support and implementation. Include committed capacity and idle infrastructure, not just the variable token bill. A product that appears to have software margins before inference may become a labor- or compute-intensive service at scale.
Reconcile management metrics with audited filings, segment notes, contracts where available and the cash-flow statement. Free cash flow should be tested after capital expenditure needed for servers, networking, data centers and security. Include stock-based compensation and future dilution when estimating the owner’s share of that cash.

Questions to put to management
- What percentage of active customers uses the AI feature in a production workflow every month?
- What is the median time from pilot start to a paying, renewable contract?
- How do gross margin and support cost change as usage rises?
- What share of revenue comes from the five largest customers, and how concentrated is the pipeline?
- Which customers reduced or stopped usage, and why?
How can I tell whether an AI moat is real?
A moat exists when a rival cannot reproduce the customer outcome at a similar price and speed. It is usually a combination of assets and habits rather than a single proprietary model.
Data rights and data quality
Confirm that the company has contractual rights to collect, train on, retain and use the data it claims as an advantage. Check consent, geographic restrictions, deletion obligations and whether customers can export or revoke data. Unique data is valuable only when it is accurate, refreshed, labeled and connected to a workflow; a large but noisy corpus can increase cost without improving results.
Workflow integration and switching costs
Look for integrations with systems of record, approvals, audit trails, identity controls and customer-specific evaluation. Quantify the work required to replace the product: data migration, retraining, regulatory validation, employee retraining and downtime. A chat interface with no process integration generally has lower switching costs than an embedded decision system.
Distribution and talent
Assess whether the company reaches buyers through an existing channel, trusted specialists or a costly direct-sales motion. Then examine depth rather than celebrity: can the team operate models, security, data engineering, sales and compliance simultaneously? High employee turnover, dependence on a few researchers or inability to hire infrastructure engineers can weaken an apparent lead.

Model, application and cost differentiation
Ask whether performance comes from a model the company controls, an application layer that improves outcomes, or favorable access to someone else’s model. Test replacement by a foundation-model vendor, an open-source model, an internal build or a lower-cost competitor. Compare quality at the customer’s required latency and cost per inference, not only at a public benchmark’s highest score.
Which AI metrics matter besides revenue growth?
Technical metrics matter only when they connect to business results. McKinsey’s 2026 framework groups measurement into five layers: financial impact, strategic outcomes, operational KPIs, user adoption and engagement, and technical performance.
| Layer | Useful measures | What to test |
|---|---|---|
| Financial impact | Revenue uplift, gross profit, cost-to-serve, contribution margin, free cash flow | Does the benefit exceed inference, cloud, support and implementation costs? |
| Strategic outcomes | New product revenue, retention, market access, resilience | Is the result material to the company’s strategy or merely a small experiment? |
| Operational KPIs | Cycle time, throughput, defects, first-contact resolution, total cost of ownership | Does the process improve after accounting for human review and exceptions? |
| Adoption and engagement | Eligible-user activation, weekly use, completion, acceptance, override and abandonment rates | Do trained users rely on the output in real work, and do they keep using it? |
| Technical performance | Latency, output quality, hallucination rate, token cost, uptime, drift and incident frequency | Does performance hold on the customer’s data and under production load? |
Track the measures as a time series with a stable definition. A falling token price can improve gross margin while quality, latency or customer adoption deteriorates. Conversely, a high override rate may be acceptable in a decision-support tool but unacceptable in an automated approval workflow. The tolerance must be tied to the use case.

Measure total cost of ownership
Include model calls, retrieval, storage, observability, cybersecurity, data preparation, human escalation, vendor minimums and the engineering work required to maintain prompts and evaluations. Compare that total with the customer’s baseline process and with credible alternatives. Technical benchmark leadership without a positive customer return is not realized value.
How should I value an AI company with explicit assumptions?
Valuation is a set of assumptions about future cash flows, not a reward for having an AI label. Build base, upside and downside cases and show how each assumption affects revenue, margin and financing needs.
| Assumption | Base case question | Downside test |
|---|---|---|
| Growth | How quickly do qualified pilots become renewable production contracts? | What if sales cycles lengthen and expansion falls? |
| Pricing | Can the company raise price for outcomes or is usage becoming cheaper? | What if model costs force price cuts or customers renegotiate? |
| Gross margin | What is the steady-state inference, cloud and support cost per unit? | What if utilization is lower or a provider raises prices? |
| Capital intensity | How much server, networking and security investment is required? | What if infrastructure must be purchased before demand arrives? |
| Dilution | How many shares, options and future financing rounds fund the plan? | What if cash burn requires an unfavorable equity raise? |
| Concentration | How much revenue depends on the largest customers or partners? | What if one account, channel or model provider is lost? |
| Terminal value | What durable margin and growth remain after the market matures? | What if competition drives the business toward ordinary software margins? |
Reverse the model as well: given the current valuation, what revenue, margin and cash generation must occur to justify it? If the required outcome assumes near-perfect adoption, falling infrastructure prices, no dilution and an uninterrupted financing market, the valuation embeds little margin of safety.
Use comparable companies only after normalizing recurring versus services revenue, growth, gross margin, capital intensity, customer concentration and accounting. A revenue multiple applied to low-quality, subsidy-dependent usage is not comparable to a multiple applied to contracted, high-retention software revenue.
What governance and responsible-AI controls should an investor inspect?
Governance changes both the probability of a damaging incident and the cost of responding to one. The U.S. Government Accountability Office’s 2026 framework groups capability assessment into science and technology, human capital, governance and economy. Use all four lenses rather than treating compliance as a legal appendix.
Board ownership and accountability
- Which board committee or management body owns AI risk and receives regular reporting?
- Are model inventories, risk classifications, incidents and remediation tracked across products?
- Do incentive plans reward safe, profitable deployment rather than only user growth or model scale?
- Are metrics defined consistently enough to compare quarters and products?
Due diligence through the full lifecycle
OECD’s 2026 due-diligence sequence is to embed policies, identify and assess impacts, cease, prevent or mitigate harm, track implementation and results, communicate actions, and provide or cooperate in remediation. Look for evidence at each stage: written ownership, documented impact assessments, corrective actions, outcome tracking, public or customer reporting, and a process for affected people to seek remedy.
Controls recommended for financial stability
The Financial Stability Board’s 2026 practices span strategy and oversight, accountability, risk assessment, data governance, explainability, performance, human oversight, cyber risk and third-party dependencies. Ask how models are tested before release, how changes are approved, how humans can override outputs, and how incidents reach senior decision-makers.

As Under Secretary for Domestic Finance Nellie Liang said in the U.S. Treasury’s 2024 financial-services AI report: “Through this AI RFI, Treasury continues to engage with stakeholders to deepen its understanding of current uses, opportunities, and risks of AI in the financial sector.” The practical implication is that regulatory expectations and accepted controls can evolve; a company that cannot adapt its evidence and reporting may face higher future costs.
How do privacy, security and third-party dependencies change the downside?
Map every sensitive input, model endpoint, cloud region, subprocesser and retention policy. Verify encryption, access logging, tenant isolation, deletion, incident notification and restrictions on using customer data for training. A contractual promise is weaker if the company cannot show technical enforcement and audit results.

Build a dependency map for foundation-model vendors, cloud providers, data licensors, chip capacity and critical open-source components. For each dependency, record pricing power, service-level terms, portability, fallback quality and the time required to migrate. A provider outage, policy change or deprecation can interrupt revenue even when customer demand is healthy.
Assess legal exposure around copyright, privacy, discrimination, sector rules and cross-border transfers. Do not assume that an indemnity transfers all risk: exclusions, caps, insurance limits and the customer’s own obligations determine the remaining exposure. Security or legal incidents can raise churn, remediation cost, insurance premiums and the discount rate investors apply.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How do I compare several AI companies on the same basis?
Use one scorecard and preserve the underlying evidence. A different definition of “customer,” “AI revenue” or “margin” can make two companies appear incomparable when the difference is only reporting.
| Axis | Evidence to record |
|---|---|
| Valuation | Enterprise value, revenue or cash-flow multiple, share count, options and financing assumptions |
| Revenue quality | Recurring share, contract length, renewal, expansion, backlog and concentration |
| Proof of demand | Production users, paid deployments, customer outcomes and pilot conversion |
| Unit economics | Inference, cloud, support, implementation, capital expenditure and contribution margin |
| Moat | Data rights, workflow integration, switching costs, distribution, talent and cost advantage |
| Capital needs | Cash burn, committed infrastructure, financing runway and dilution |
| Governance | Board oversight, testing, human controls, privacy, security and incident response |
| Downside | Substitution, concentration loss, regulation, outages, litigation and execution failure |
Label each item as verified, management-reported, customer-validated or unknown. “Unknown” is an analytical result, not a zero. Require stronger valuation support when several high-impact cells remain unverified.

- Write the product sentence. Name the customer, job, pricing unit, contract and production status in one paragraph.
- Collect primary evidence. Reconcile filings, segment notes, cash flow, contracts, customer references and product documentation.
- Build the unit-economics bridge. Start with revenue and subtract inference, cloud, data, support, implementation and maintenance costs.
- Map substitutes. Compare a foundation-model vendor, open-source option, internal build and lower-cost competitor on outcome, latency and total cost.
- Test the moat. Verify data rights, integration depth, switching work, distribution and talent resilience.
- Connect metrics. Link technical quality and adoption to an operational KPI and then to financial impact.
- Inspect controls. Document ownership, testing, privacy, security, human intervention, dependency plans and remediation.
- Model three cases. Make growth, pricing, margin, capital expenditure, dilution, concentration and terminal assumptions visible.
- Reverse the valuation. State the performance the current price requires and identify which assumptions have the least support.
- Set decision rules. Record position limits, review dates and the evidence that would make you reduce or exit exposure.
What evidence would disprove an AI investment thesis?
Write disconfirming evidence before sentiment moves. Examples include falling gross or net retention, rising inference cost, customers bringing the workflow in-house, a widening gap between benchmarks and production quality, loss of a concentrated account, a security or legal incident, restrictive regulation, unexpected dilution or cash burn that shortens the financing runway.
Attach a measurable threshold and a date to each condition. For example, a thesis might require stable production retention over the next renewal cycle, a contribution margin target after infrastructure costs, or a successful migration test away from a critical provider. This turns a narrative into a process that can change when facts change.
Frequently Asked Questions
How can I evaluate a private AI company when audited financials are unavailable?
Use a lower confidence rating and request alternative evidence: signed contracts, invoicing and collections, cohort retention, infrastructure bills, customer references and cap-table terms. Separate management estimates from documents that a customer or financial institution can corroborate, and apply a larger valuation discount for what cannot be verified.
The Tool Desk
Outbyte PC Repair FREEClear out junk files and repair common Windows errorsFree Scan →Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →Should an AI company build its own foundation model to have a durable advantage?
Not necessarily. Owning a model can add control but also demands substantial data, research talent, compute and safety spending; an application with superior workflow integration and customer outcomes may be more defensible. Judge control of the customer result and economics, not model ownership as a status symbol.
How often should an AI investment scorecard be updated?
Update financial and usage measures every reporting period, and revisit technical, security and dependency assumptions whenever a model, provider, product scope or regulation changes. A formal thesis review at least annually helps expose definitions that drifted or risks that were previously immaterial.
What should a board ask before approving an AI deployment?
Ask who is accountable for the decision, what data and users are in scope, which harms are foreseeable, how performance is monitored, when a human must intervene and how an incident is contained. Require a named owner, escalation path, rollback plan and evidence that the expected benefit exceeds total cost of ownership.
Can a high AI revenue multiple ever be justified?
Yes, when contracted demand, retention, contribution margins, cash generation and a defensible moat support the growth assumptions, and governance risks are controlled. The multiple is defensible only if the implied future performance remains plausible in the downside case, not because the company uses fashionable terminology.
