Evaluate vendors against one written scorecard built around your exact production use case, not a generic product demo. Require evidence for the specific robot, controller, end-effector, software configuration, interfaces and deployment conditions you will buy. Your decision should cover application safety, integration, OT cybersecurity, AI performance, human oversight, lifecycle support and contractual accountability, then convert every important claim into a measurable requirement and acceptance test.
A vendor can provide a capable component and still be unsuitable for your cell. The safety case belongs to the complete application, and production fitness must be demonstrated under representative loads, product variation, environmental conditions, edge cases and recovery procedures. Put responsibilities, test thresholds, change notification and remedies in the request for proposal and contract before selecting a supplier.
What should a factory-automation vendor evaluation prove?
Your evaluation should establish that the proposed system can perform the intended work safely, securely and repeatedly in the actual plant, and that someone is accountable when assumptions change. Treat a vendor proposal as a set of claims to be verified rather than as proof.

- The proposal fits the real task, product mix, takt or cycle-time target, layout and environmental envelope.
- The complete application has documented hazard controls, validation evidence and clearly assigned safety duties.
- Robots, controllers, sensors, end-effectors, networks and existing equipment can exchange the required signals and recover from faults.
- OT cybersecurity controls and update responsibilities are defined across the asset owner, supplier, integrator and service providers.
- AI functions have representative performance evidence, known limits, human escalation and a controlled process for model or dependency changes.
- FAT, SAT and SIT tests, training, service levels, documentation, data rights and exit obligations are enforceable.
Use the same scorecard for every bidder. Record the evidence received, its date, the exact product and configuration it covers, who verified it and what remains uncertain.

How do I define the use case before contacting vendors?
Write a short operational specification before issuing an RFP. Vendors cannot be compared fairly when each one is allowed to choose different assumptions about the line.
Describe the production task
- Identify each operation, motion, tool, payload, reach, speed, precision and expected cycle time.
- List products, variants, dimensions, tolerances, materials, presentation methods and changeover frequency.
- State shifts, annual operating hours, planned maintenance windows and the consequences of a missed cycle or bad part.
- Define environmental limits such as temperature, humidity, dust, washdown, lighting, vibration, floor loading and hazardous areas.
- Map operators, maintenance staff, visitors and other machines that can enter the work envelope.
Document the existing plant
Provide an interface inventory covering PLCs, safety controllers, drives, conveyors, vision systems, MES or historians, identity services, time sources, remote-access paths and network zones. Include available protocols, signal lists, timing requirements, address constraints and change windows. Ask each vendor to mark which interfaces it supplies, which it expects the plant to supply and which a third-party integrator must implement.
Set measurable outcomes
Define target throughput, first-pass yield, placement or inspection accuracy, maximum recovery time, changeover time, availability calculation, allowable false accepts and false rejects, energy or compressed-air limits and training completion. A target without a measurement method is not an acceptance criterion.
What evidence should every vendor provide?
Normalize each claim into a requirement, evidence item, scope and pass threshold. The table below is a practical comparison structure; add plant-specific rows rather than allowing a bidder’s preferred metrics to define success.
| Evaluation axis | Ask the vendor for | Compare vendors by |
|---|---|---|
| Use-case fit | Task analysis, cycle-time assumptions, environmental limits, product mix and layout assumptions | Whether the proposal addresses your actual line and operating envelope |
| Safety | Application hazard analysis or risk assessment, safeguards, safety functions, manuals, training and validation records | Completeness, application specificity, hazard-to-control traceability and acceptance evidence |
| Integration | Architecture, interface list, dependencies, network requirements and responsibility matrix | Demonstrated compatibility and a test plan using the plant configuration |
| Cybersecurity | Product-security evidence, authentication and authorization design, update process, vulnerability handling, support lifecycle and responsibility mapping | Evidence against your risk requirements and applicable ISA/IEC 62443 practices; a logo or assertion alone is not proof |
| AI performance | Representative test protocol, data and operating assumptions, thresholds, error modes and human-escalation procedure | Results on your task and conditions, including edge cases and consequential failures rather than averages alone |
| Governance | Named risk owner, incident process, model and provider inventory, change-notice and revalidation terms | Clarity and enforceability of notification, rollback and approval obligations |
| Lifecycle and commercial terms | Service response, parts, training, software maintenance, end-of-support dates, warranties, data rights, subcontractors and exit support | Total lifecycle obligations and measurable service commitments, not only initial price |
| Acceptance | FAT, SAT and SIT plan, test cases, prerequisites, completion criteria, records and sign-off authority | Whether failures block payment or acceptance and who must remedy them |
For every row, require the document title or test record, revision and date, covered model or software version, operating conditions, exclusions and the person authorized to attest that it applies to your purchase.
How do I evaluate robot and cell safety?
Evaluate the application, not just the manipulator. OSHA describes an industrial robot application as the robot and controller plus teach pendant, end-effector, sensors, communications and integrated equipment. Its risk assessment considers tasks, programming, environment, installation, worker error, maintenance, malfunctions, emergency conditions and worker functions. A visual inspection alone does not validate risk reduction.
Assign the safety boundary
Make the integrator responsible for documenting the cell boundary, interfaces to adjacent equipment and assumptions about operator behavior. Require a hazard analysis or risk assessment for normal operation, teaching, setup, cleaning, jam clearing, maintenance, recovery after a fault and foreseeable misuse. The asset owner should retain authority to accept residual risk under applicable law and site procedures.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Trace hazards to controls
For each hazard, record the protective measure, required safety function, performance or integrity target where applicable, test method, reset behavior, diagnostics and responsible party. Evidence should cover guards, interlocks, presence sensing, safe speed or torque functions, emergency stops, safe access, lockout or tagout interfaces and restart prevention. Require validation records and configuration backups, not only a certificate or product brochure.

Use the current standards for the jurisdiction
ISO lists ISO 10218-1:2025, edition 3 published in February 2025, for industrial-robot safety requirements and ISO 10218-2:2025 for robot applications and cells. Confirm the purchased standard’s scope and current revision before writing a contract. The ISO robotics sector page provides the sector context.
For U.S. deployments, use the OSHA Technical Manual, Section IV, Chapter 4 as practical guidance, while checking federal, state, local and industry requirements. OSHA’s listed editions can lag revisions adopted elsewhere, so determine which law and standards are enforceable at your site.
How do I compare integration and interoperability?
Ask vendors to prove compatibility with the actual controls and equipment, not merely to list supported protocols. Require a complete architecture showing physical connections, safety channels, control networks, enterprise links, remote support paths, data stores and time synchronization.
Test the interfaces that can stop production
- Exchange start, stop, hold, ready, fault, part-present, quality-result and maintenance states with the production PLC or cell controller.
- Verify safety signals, safe states, reset ownership and behavior when a network or device disappears.
- Test recipe, product-variant and tooling changes, including invalid or partially received data.
- Confirm time stamps, event logs, alarm identifiers and retention meet operations and traceability needs.
- Exercise startup, controlled shutdown, power loss, network recovery, controller replacement and restore from backup.
Request a responsibility matrix that names who supplies cables, panels, network addressing, firewalls, certificates, licenses, data mapping, validation and commissioning labor. Any dependency on a proprietary gateway, cloud service, API or integrator script belongs in the design baseline and contract.
How should OT cybersecurity affect vendor selection?
Cybersecurity is shared work among the asset owner, product supplier, integrator and service providers. Require each party to state its boundary, controls, evidence, support period and response duties instead of treating security as a vendor-only feature.
Request product and service evidence
- Identity, authentication, authorization, role separation, service accounts, secrets storage and local or remote access paths.
- Network ports, protocols, trust boundaries, data flows, default credentials and hardening guidance.
- Logging, alerting, time synchronization, backup, restore and tamper or integrity controls.
- Vulnerability intake, severity assessment, disclosure, patch testing, update delivery, rollback and emergency communication.
- Software bill of materials or equivalent component inventory where available, supported versions and end-of-support dates.
- Remote service procedures, approval gates, session recording, supplier access termination and subcontractor controls.
Use the ISA/IEC 62443 series to structure requirements for asset owners, automation product suppliers, integrators and service suppliers. Do not infer certification or security maturity from a logo or a general statement.
The NSA joint guidance announced January 13, 2025 offers prompts for selecting secure OT products. NIST SP 1800-10 (March 2022) describes manufacturing ICS example capabilities including behavioral anomaly detection, application allowlisting, file-integrity checking, change control and user authentication or authorization. Treat these as prompts to match your risk assessment, not as a claim that every factory needs every control.
Make security testable
Put acceptance tests around account provisioning and removal, least privilege, backup restoration, logging, blocked ports, certificate expiry, vulnerability response and remote-session approval. Specify who can defer a patch, what compensating control is required and how quickly a critical issue must be communicated and remediated.

How do I test an AI-enabled function?
A benchmark or polished demonstration is not proof of production fitness. Test the exact model, sensors, software version, data pipeline and operating conditions you will deploy, with thresholds agreed before the trial.
Define the test set and operating envelope
- Use representative products, lighting, backgrounds, speeds, camera positions, occlusion, contamination and normal process variation.
- Include rare but consequential cases: damaged parts, missing parts, unfamiliar variants, sensor degradation, network loss and ambiguous images or signals.
- Measure false accepts, false rejects, missed detections, nuisance stops, latency, recovery time and operator workload separately.
- Record data provenance, labeling rules, exclusion criteria, sample counts and confidence thresholds.
- Test behavior when data, APIs, model services or cloud connections are unavailable or changed.
Require human oversight
Specify when the system must stop, defer, request a human decision or revert to a safe deterministic mode. Identify who reviews uncertain cases, who can override a result, how overrides are logged and how operators are trained. A high average score does not offset an unacceptable failure mode in a safety- or quality-critical step.
Inventory dependencies and changes
For each AI function, list the model name and version, provider, runtime, hardware, APIs, data stores, external services and geographic data-processing locations. Contract for notice before material model, dependency, data-flow or performance changes; require impact assessment, regression testing, approval, rollback and revalidation. The AI TrustMark supplier evaluation guide recommends separating supplier claims from evidence, checking that evidence applies to the exact deployment, testing in context and examining oversight and governance.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Scan for outdated or missing drivers - takes under a minute3Repair Windows errors before they cause bigger problemsWhat evaluation workflow should a procurement team follow?
Run the following sequence with engineering, operations, safety, IT/OT security, legal and procurement represented. Keep one controlled evidence register so a persuasive sales statement cannot bypass a missing document.
- Define the use case. Record tasks, constraints, interfaces, safety responsibilities, measurable outcomes and unacceptable failure modes before issuing the RFP.
- Issue a normalized questionnaire. Require each bidder to answer the same requirement, evidence, date, configuration, test method and pass-threshold fields.
- Map the system boundary. Include robot, controller, end-effector, sensors, plant interfaces, AI models, APIs, cloud services, data stores, integrators and support providers.
- Review safety and security evidence. Have the responsible plant specialists examine application risk work, safeguards, validation, access controls, update handling and ownership allocation.
- Run a controlled proof of capability. Use representative production, edge cases, failure recovery, maintenance and change scenarios. Record raw results and limitations; do not accept a generic demo as validation.
- Score and resolve gaps. Mark every requirement as verified, conditionally verified or unverified. Assign an owner and due date for each gap, and prohibit silent assumptions.
- Contract the obligations. Include FAT, SAT and SIT, documentation, training, incident handling, security updates, model and dependency changes, service levels, parts, data handling and exit support.
- Accept and monitor at site. Verify that risk controls, interfaces, test results and operating procedures match the contracted design. Preserve sign-offs and review performance and controls periodically.
How should FAT, SAT and SIT be written into the contract?
Use a staged acceptance plan with prerequisites, test data, witnesses, thresholds, records, punch-list rules, retest obligations and sign-off authority. ISA-105 describes FAT as vendor-site validation, SAT as on-site acceptance and SIT as integration testing before startup. The ISA-105 series page lists ANSI/ISA-62381-2026 and IEC 62381:2024; confirm the edition and scope that apply to your project.
Factory acceptance test (FAT)
Run agreed test cases at the vendor or integration site using the specified hardware, software, recipes, simulated signals and representative parts where practical. Verify sequences, alarms, safety functions, data exchange, recovery, performance thresholds and documentation. Define which open items prevent shipment and which may enter a controlled punch list.
Site acceptance test (SAT)
After installation, test guarding, utilities, network zones, safety circuits, access control, operator procedures, calibration, backups and environmental conditions in the real cell. Require the integrator and site safety authority to sign validation records, not merely a delivery receipt.
Site integration test (SIT)
Exercise interfaces with upstream and downstream equipment, MES or quality systems, identity services, alarms, production scheduling and maintenance workflows. Include abnormal sequences, concurrent faults and restart after power or communications loss.

Payment and remedy rules
State whether failed critical tests block acceptance or payment, who supplies labor and parts for correction, the retest window, warranty start date, delay remedies and the process for approving a documented deviation. Require delivery of final configurations, source or escrow arrangements where negotiated, manuals, training records, test evidence and as-built network and safety diagrams.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How do lifecycle terms change the vendor comparison?
The lowest purchase price can carry the highest operating risk if support, parts or software access end before the cell’s planned life. Compare the obligations below in total-cost and continuity terms.
- Guaranteed response and restoration times by severity, support hours and escalation contacts.
- Availability of critical spares, lead times, obsolescence notices and repair or replacement procedures.
- Software maintenance, license renewal, security patches, model updates and compatibility with plant operating systems.
- Training for operators, maintenance, safety and cybersecurity staff, including refresher and administrator training.
- Warranty scope, exclusions, performance remedies and treatment of customer-supplied data or tooling.
- Ownership and permitted use of production data, logs, labels, recipes, models, configurations and derived analytics.
- Subcontractor identities, access permissions, confidentiality, incident duties and flow-down requirements.
- End-of-support notice, export formats, credential transfer, data deletion, equipment removal and transition assistance.
Ask vendors to price recurring services and identify assumptions behind every allowance. Make renewal, support and change terms measurable rather than relying on best-efforts language.

Choosing the best demo
Problem: A smooth demonstration uses curated parts and omits recovery. Fix: Run a buyer-controlled protocol with representative variation, edge cases and harmful failure modes, and preserve raw results.
Accepting a component certificate as a cell safety case
Problem: A robot or sensor statement is treated as proof for the integrated application. Fix: Require a complete application risk assessment, safeguards, validation and site sign-off covering adjacent equipment and human tasks.
Leaving integration ownership vague
Problem: PLC mapping, safety interfaces, network addressing or recipe logic become change orders. Fix: Attach an architecture, interface list, responsibility matrix and test cases to the contract.
Equating a security label with secure operation
Problem: A certification claim does not reveal patch timing, remote access or end-of-support risk. Fix: Request concrete controls, evidence, lifecycle commitments and acceptance tests aligned to the plant’s threat model.

Signing off without preserving records
Problem: The plant cannot prove what was tested or which configuration was accepted. Fix: Make signed FAT, SAT and SIT records, as-built drawings, risk files, backups and training evidence deliverables.
How can a cross-functional team make the final decision?
Give each discipline authority over its own acceptance criteria, then use a single decision log. Engineering should confirm capacity and maintainability; operations should confirm workflow and recovery; safety should approve risk controls; IT/OT security should approve boundaries and access; procurement and legal should confirm enforceable remedies and lifecycle terms.
Do not average away a blocking defect. Classify requirements as mandatory, conditional or desirable. A vendor that scores well overall but cannot satisfy a mandatory safety function, unresolved interface, unacceptable AI failure mode or unsupported security obligation should remain unqualified until the gap is closed and retested.

How many vendors should be shortlisted for a factory-automation project?
Shortlist enough suppliers to test materially different architectures and integration approaches, while keeping the same evidence burden for each. A smaller field is appropriate when the use case, interfaces or jurisdiction eliminate options; document why each excluded proposal failed a mandatory requirement rather than selecting by familiarity.
What documents should we request before an on-site pilot?
Request the proposed architecture, interface and responsibility matrices, application risk assessment approach, security and remote-access design, AI test protocol, support lifecycle, data-flow inventory and draft FAT/SAT/SIT plan. Reviewing these before equipment arrives exposes unpriced dependencies and missing owners while changes are still inexpensive.
Can a pilot replace regulatory compliance or a formal risk assessment?
No. A pilot can generate evidence about performance and integration, but it does not transfer the asset owner’s legal duties or establish that the final cell is safe. The production configuration still needs the risk work, validation and approvals required by the deployment jurisdiction.
How often should an AI-enabled cell be re-evaluated after commissioning?
Tie review to events rather than an arbitrary calendar alone: model or API changes, new products, sensor replacement, process drift, security incidents, changed staffing or a near miss. Define periodic performance and access reviews in the service agreement, with thresholds that trigger investigation, rollback or revalidation.
