Evaluate an agentic AI platform as an operational system, not just as a language model. Test whether it can complete a defined business workflow, use the right tools, respect permissions, provide traceable evidence, recover safely from failures, and produce measurable value. Start with a bounded pilot, keep consequential actions under human approval, and expand only when the platform meets thresholds you set in advance.
That matters in consumer goods because agents may work across order, inventory, merchandising, supplier, commerce, and customer-service systems. A fluent final answer does not prove that the agent selected the right record, used current data, or made a safe change along the way.
What makes an AI platform “agentic”?
An agentic system can pursue a goal through multiple steps, use tools or services, and act on what it learns. The UK Competition and Markets Authority describes agents as systems that “sense (perceive their environment), decide and act”; they may retrieve data, plan subtasks, and execute actions. That combination of autonomy, goal orientation, multi-step reasoning, and action across services creates more ways to fail than a chatbot that only generates text.

The outcome can be wrong even if the customer-facing message sounds convincing: the inventory lookup may be stale, a tool may receive the wrong item identifier, or an update may be made without the required approval. Evaluate the intermediate steps and resulting system state, not only the response shown to a user.

Deployments remain mostly bounded. The CMA reports use in customer operations, commerce and sales workflows, software and IT operations, and internal process automation. Human escalation is common, while fully autonomous consumer deployment is limited. That makes a controlled operational pilot a more realistic evaluation than assuming an agent can safely run a broad process without supervision.
Which consumer-goods workflow should you evaluate first?
Choose a workflow with enough volume and measurable value to justify a pilot, but a limited enough scope that a mistake can be contained. Microsoft’s consumer-goods guidance points to high-volume work requiring substantial human effort, multiple system interactions, and meaningful downstream consequences when errors occur.
Map the current process before comparing platforms. Record who initiates the work, what data they use, which systems they touch, where exceptions arise, what approvals are required, and how completion is verified. Then establish a baseline and name the KPI the agent is expected to change.
Match the workflow to its business outcome
| Workflow area | Possible outcome to measure | Questions to include in the process map |
|---|---|---|
| Order handling | Order-cycle time, fill rate, or cost per transaction | Which order classes are in scope? How are substitutions, duplicate requests, and unavailable items handled? |
| Planning and inventory | Forecast bias, out-of-stock rate, or service-level attainment | Which inventory and demand signals are authoritative, and how are stale or conflicting values treated? |
| Merchandising and promotions | Conversion or margin leakage | Which promotion rules apply, and who may approve a change to price or product presentation? |
| Customer operations | Case resolution time, service-level attainment, or quality | What policies govern refunds, returns, customer records, and escalation? |
These are candidate measures, not guaranteed results. Pick the metric that represents the process’s actual objective, then add guardrail measures for error severity, rework, customer impact, and policy compliance. Faster completion is not a success if it increases incorrect orders or creates more work for staff downstream.
Check whether the task is a good fit
- Volume and frequency: Is the workflow performed often enough for improvements to matter and for a meaningful test set to be assembled?
- System dependencies: How many tools must work correctly, and are their data and APIs reliable enough for the task?
- Ambiguity and exceptions: Can the agent recognize cases it should not handle and route them to a person?
- Error consequences: What could an incorrect or delayed action affect: a customer, a shipment, inventory, revenue, or a regulated record?
- Safe starting mode: Can the platform begin by reading information or drafting a recommendation without changing a system of record?
Microsoft’s guidance is to understand both implementation criteria and value drivers before selecting an agentic-AI use case. If a process has unclear ownership, no trustworthy baseline, or no safe way to contain changes, resolve those issues before choosing a platform.
How should you compare task and tool performance?
Test both the result and the process used to reach it. Microsoft Foundry separates system evaluation from process evaluation: the former includes task completion, adherence, intent resolution, and navigation efficiency; the latter includes tool-call accuracy, tool selection, input accuracy, output utilization, and call success.
Build a versioned test suite from realistic consumer-goods cases. Include ordinary transactions as well as substitutions, promotions, inventory constraints, returns, supplier exceptions, service policies, and seasonal changes. A platform that succeeds on a handful of polished demonstrations may still fail on the variations operators encounter every day.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Fix the driver behind crashes, sound loss and screen glitches3Clear out junk files and repair common Windows errorsRecord separate outcome and process measures
| Measure | What it tells you | Example evaluation question |
|---|---|---|
| Task completion | Whether the requested workflow reached its intended end state | Was the order or case resolved according to the defined acceptance criteria? |
| Task adherence | Whether the agent followed the permitted procedure and constraints | Did it apply the relevant return or substitution policy? |
| Intent resolution | Whether it understood what the user or process needed | Did it distinguish a request to check stock from a request to reserve stock? |
| Navigation efficiency | Whether the agent used a sensible path through tools and steps | Did it avoid unnecessary lookups or repeated calls? |
| Tool selection and input accuracy | Whether it chose the appropriate tool and supplied valid parameters | Did it query the right item, location, customer, or order identifier? |
| Tool-output utilization | Whether the agent correctly used information returned by a tool | Did it act on the returned availability rather than ignore or misread it? |
| Tool-call success | Whether an attempted call completed as expected | Did the action succeed, fail, time out, or return an ambiguous result? |
Also track success rate, abstention and escalation rates, latency, cost per completed task, unnecessary calls, and error severity. Report results by scenario and action type, not just as one overall percentage: a high average can conceal a critical failure on a consequential transaction.

Define the denominator before the pilot. For example, distinguish cases the agent was eligible to handle from all cases presented to it, and report escalations separately from successful autonomous completions. Otherwise, a system can appear accurate simply by avoiding the difficult cases—or appear unhelpful because appropriate abstentions are counted as failures.
Make test cases reproducible
Use stable case identifiers, record the platform and workflow versions, preserve relevant inputs and expected outcomes, and rerun the same cases after changes to prompts, tools, policies, or models. Keep a set of cases out of routine tuning so that improvements on the examples used during development are not mistaken for general performance.
Google Cloud’s ordering-agent framework offers a useful testing pattern: simulate customer sessions, use deterministic or dynamic test cases, establish an execution context, and apply matchers to final cart state, utterances, and judged criteria. Adapt that structure to the actual consumer-goods process. A final cart or record state can be checked deterministically, while more contextual qualities may need a separate rubric and human review.

Pick the symptom - the matching free tool is one click away.
How can you verify answers, evidence, and audit trails?
Require evidence that links decisions to the information and actions behind them. NIST’s evaluation-probe work emphasizes audit trails connecting agent decisions with supporting evidence and tests faithfulness, completeness, and sufficiency.
For product, policy, or service claims, ask the platform to identify the source used, not merely produce a plausible answer. For tool use, retain inputs and outputs so an operator can see which record was queried and what the system returned. A useful trace should connect the request, decision steps, tool activity, resulting state, and any human intervention.
What a reviewable run should contain
- A reproducible run identifier and the versions of the model, workflow, prompt, policies, and tools used.
- The relevant input and contextual information, with suitable protection for customer and business data.
- Tool names, parameters, returned outputs, timestamps, errors, retries, and any state changes.
- The evidence or policy basis for decisions where the workflow requires it.
- Escalations, approvals, overrides, and the identity responsible for each consequential action.
- An export path that lets the organization retain and inspect logs outside a vendor-only interface.
Assess evidence quality rather than accepting a trace simply because it exists. Check whether the cited material actually supports the decision, whether required information is missing, and whether the trace is sufficient for an operator to reconstruct what happened. Decide who can access traces, how long they are retained, and how they are protected.
What safety and governance controls should a platform provide?
An agent that can write to a system of record needs stricter controls than one that summarizes data. Require named identities, least-privilege permissions, tool allowlists, parameter validation, approval for high-risk or irreversible actions, complete audit logs, and a reliable way to pause or stop execution.

Separate access by action
Ask whether permissions can distinguish reading data, drafting a proposed change, and executing it. An agent may be allowed to retrieve inventory and prepare an order recommendation while a human approves any transaction that changes an order or customer record. The separation should be enforced by the surrounding system, not depend only on the model following an instruction.
Approval rules should reflect the action’s type, value, reversibility, and affected records. Test what happens when approval is denied, delayed, or given after the underlying data changes. Also verify that the agent cannot use an unrelated or more powerful tool to bypass the intended approval path.
Evaluate the control environment
- Identity: Does each agent or workflow have an identifiable principal, and can access be revoked?
- Least privilege: Can permissions be limited to the required systems, records, operations, and time period?
- Policy enforcement: Are business rules enforced outside the model prompt where practical?
- Data controls: Are tenant, region, retention, and encryption controls appropriate to your requirements?
- Recovery: Can operators interrupt execution, roll back supported changes, and investigate an incident?
- Version control: Can model, connector, tool, prompt, and policy versions be pinned and reviewed?
For each safeguard, request a demonstration using a realistic failure case. A platform’s general pause control, for example, is less useful if operators cannot tell whether an in-flight transaction completed before the pause took effect.
How do you test prompt injection and other failure conditions?
Test the agent under hostile, degraded, and changing conditions, not only with cooperative users and healthy APIs. The Canadian Centre for Cyber Security recommends threat-modelled edge cases, tests across autonomy levels and changing tool access, varied contextual conditions, and continuous capability evaluation.
Build cases around the ways this particular workflow can be manipulated or disrupted. Include indirect prompt injection in documents, malicious content presented as instructions, stale inventory, API outages, duplicate orders, conflicting policies, permission revocation, and multi-agent interactions. Record whether the agent recognizes the problem, avoids an unsafe action, and escalates with enough information for a person to respond.
Vary autonomy and tool access
Repeat relevant tests in read-only, draft, and approved-execution modes. Remove or revoke a tool during a run, return incomplete or delayed data, and test whether retries can duplicate an action. A result that is safe in a sandbox with broad, stable access does not establish that the same workflow is safe with production permissions or changing service availability.
For each scenario, define the expected safe behavior in advance. That may be to abstain, ask for clarification, retry within a limit, or send the case to a human. Evaluate whether the response was safe and useful—not merely whether the task was completed.

Continuous evaluation matters because tools, policies, data, and workflow conditions change. Agree on what changes trigger re-testing, who reviews failures, how a problematic version is disabled, and how lessons from production cases are added to the test suite.
How should you evaluate integration and operating fit?
Ask for documented connectors and APIs for the systems your workflow actually uses, such as ERP, order management, CRM, merchandising, warehouse, supplier, commerce, and data platforms. Then validate the complete action path in a sandbox or controlled environment; a supported connector does not prove that every operation through it is safe.
Inspect identity propagation, transaction boundaries, retries, idempotency, rate limits, data residency, observability, and support ownership. Idempotency is especially important when an agent retries after a timeout: determine whether a repeated request can create a second order or duplicate another change. Verify how the platform reports partial completion when one system succeeds and a later system fails.
Request practical implementation artifacts
- A reference architecture and data-flow diagram showing where prompts, business data, tool calls, and logs travel.
- A failure-mode catalog that explains timeouts, partial failures, retries, and recovery paths.
- A sandbox with representative permissions and data structures for testing the intended workflow.
- An export format for traces and evaluation results that the organization can retain and analyze.
- A support and escalation model naming responsibilities for the platform, integrators, and internal operations teams.
- An exit plan covering prompts, policies, memory, data, and workflow definitions.
Map the whole dependency chain before approving a pilot. A governed front door cannot make every downstream connector safe by itself; each system, identity, and action path needs to be assessed in context.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How do you compare platforms and calculate the real cost?
Compare the platforms that remain viable on the same workflow and test set. Include capability, controls, operating effort, and portability; a feature checklist without a common task test will not tell you which option performs better for your process.
| Comparison axis | What to establish |
|---|---|
| Use-case coverage | Which steps and exception types are supported for the workflow in scope? |
| Task and tool quality | How do task outcomes, tool choices, inputs, outputs, and failures compare on the shared test suite? |
| Integration depth | Which required systems and actions are available, and what custom work is needed? |
| Security and governance | Can the platform enforce the required identity, permission, approval, interruption, and audit controls? |
| Observability | Can operators inspect and export traces, evaluations, errors, and state changes? |
| Deployment and operations | What must be built, maintained, monitored, and supported after launch? |
| Regional and data controls | Do deployment, residency, retention, and encryption options meet organizational requirements? |
| Portability | Can prompts, policies, data, workflow definitions, memory, and evaluation cases be exported or migrated? |
| Continuous evaluation | Which testing and monitoring lifecycle stages are available, and which need custom engineering? |
Build a total-cost model that includes model tokens, orchestration, tool calls, storage, observability, human review, integration, testing, and incident handling. Compare the total with the current process’s labor and error costs, as well as potential service-level gains, lost-sales reduction, and working-capital effects. These benefits are hypotheses until measured in the pilot.
Agree on a control group or a defensible before-and-after measurement plan, and specify stop criteria before the pilot begins. Include review labor and exception handling in the economics: an agent can reduce time spent on routine cases while increasing work on the cases it cannot resolve.

What is a safe rollout sequence?
Move from observation to controlled action in stages. At each stage, compare results with the baseline and advance only if the pre-agreed quality, safety, and cost conditions are met.
- Select one bounded workflow. Choose a high-volume process with a defined KPI, clear ownership, and a limited initial blast radius. Document eligible cases and excluded cases.
- Establish the evaluation set. Use de-identified real cases where appropriate, add adversarial and degraded-condition scenarios, and record expected outcomes and safe escalation behavior.
- Run in a sandbox or shadow mode. Compare the agent’s recommendations and tool behavior with the existing process without letting it change production records.
- Enable draft actions. Let the agent prepare a proposed change for review. Measure errors, omissions, unnecessary calls, latency, review effort, and the quality of supporting evidence.
- Allow human-approved execution for a narrow class. Permit only clearly defined actions after approval, and verify that permissions and logs support the intended oversight.
- Monitor and review continuously. Watch quality, tool failures, drift, complaints, overrides, escalation patterns, and cost. Investigate incidents and feed relevant cases back into evaluation.
- Expand only after thresholds hold. Require stable performance across normal, edge, and degraded conditions before broadening transaction types, permissions, or autonomy.
Set thresholds for each important measure before looking at pilot results. There is no single success-rate threshold that fits every workflow: an occasional mistake in a reversible draft is different from an incorrect change to a high-impact order or customer record. Tie the acceptable level of autonomy to the severity and reversibility of the action.
What should you ask a platform vendor before a pilot?
Use the same questions with every candidate so that demonstrations and proposals are comparable. Ask for evidence in the form of a workflow walkthrough, sandbox test, architecture material, or trace—not only a verbal assurance.
- Can the workflow run in read-only, draft, and execute modes with separate permissions?
- How are approvals enforced, and can rules vary by action type, value, or affected record?
- Can we inspect and export tool inputs, outputs, decisions, approvals, errors, and resulting state?
- How are retries made safe, and what happens when a transaction partially succeeds?
- How can we pin and review model, connector, prompt, tool, and policy versions?
- Which evaluation stages are supported, including adversarial testing, production gates, canaries, drift detection, and live monitoring?
- What data, logs, or workflow artifacts are retained, where are they processed, and what regional controls are available?
- What is the incident response path, including safe interruption, rollback where supported, and post-incident evidence?
- Which integrations are documented for our systems, and which require custom development?
- How can we export our prompts, policies, memory, data, workflow definitions, and test cases if we leave?
Ask the vendor to demonstrate at least one expected failure: a revoked permission, unavailable API, conflicting policy, or duplicate request. The way a platform fails and recovers is part of its operational quality.
Frequently Asked Questions
Are agentic AI platforms ready to run consumer-facing operations without human review?
That cannot be assumed from the category label or a successful demonstration. The CMA reports that human escalation remains common and fully autonomous consumer deployment is limited, so readiness has to be established for a particular workflow and level of risk.
What does the 82% agent-adoption figure actually mean?
The World Economic Forum and Capgemini reported in 2025 that 82% of executives planned to adopt agents within one to three years. It measures stated plans, not completed deployments or proven business results.
Can I evaluate an agent using only a language-model benchmark?
No. A language benchmark does not establish whether the system selected the correct operational tool, supplied valid parameters, handled returned data correctly, or produced the intended change in a business system.
What should happen when an agent is unsure or a tool fails?
The expected behavior should be defined for each workflow and tested in advance: it may abstain, request clarification, retry within a safe limit, or escalate. The platform should leave enough trace evidence for an operator to understand the failure and decide what to do next.
