Self-hosting an AI model is not priced by the GPU alone. A defensible estimate combines amortized hardware, electricity and cooling, storage and networking, software, monitoring, staffing, reliability capacity, and a contingency reserve over a stated time horizon. Divide that total by the tokens you actually expect to serve, then compare the result with rented GPU and hosted-API alternatives under the same model, latency, uptime, region, and token mix.

The practical method is to define a workload, size memory and throughput, list every capital and operating cost, calculate low, base, and high cases, and report both total cost and cost per million tokens. The framework below follows Meta’s 2026 deployment guidance, Lenovo Press’s memory rule, Hugging Face’s listed cloud-GPU rates, and OECD 2026 break-even scenarios.

What formula gives a realistic self-hosting total?

Use a fixed horizon—36 or 60 months are common planning choices—and separate the one-time investment from recurring operating costs. The core calculation is:

TCO(period) = amortized CapEx + period OpEx + contingency

amortized CapEx = (GPU/server/storage/network/facility installation cost − residual value) ÷ useful life

cost per million tokens = TCO(period) ÷ (tokens served during period ÷ 1,000,000)

CapEx is the equipment and installation you buy. OpEx is what keeps it running during the period. Contingency covers costs that are foreseeable but difficult to predict precisely, such as component replacement, emergency capacity, or a temporary move to rented GPUs during an outage.

  • Read Before You Buy — No Video Output: These adapters support charging and USB 2.0 data transfer, but cannot transmit video signals. Except for standard USB webcams (which use USB data only), they are not compatible with HDMI/DisplayPort cables, video-capable USB-C hubs, or docking stations with video output.
  • Convert USB-A Ports to USB-C: Designed to connect USB-C earphones, cables, flash drives, card readers, and other USB-C accessories to standard USB-A ports. Plug-and-play with no drivers or software required.
  • Aluminum Alloy Housing: Built with a sturdy aluminum alloy shell that aids in heat dissipation and protects against daily wear and scratches. Designed to maintain a stable and secure connection.
  • Compact & Travel-Friendly: The ultra-compact design allows the adapter to stay plugged into your device without blocking adjacent ports or adding bulk, reducing wear and tear on your original USB ports.
  • 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.

Keep fixed and variable costs visible. A server that is powered on but mostly idle still incurs depreciation, electricity, cooling, support, and floor-space costs. Reporting only the marginal cost of an additional request hides that idle-capacity penalty.

State whether residual value is zero, an estimated resale amount, or a conservative percentage of the purchase price. State the useful life you are using, because a three-year replacement cycle produces a different monthly charge from a five-year cycle even with identical hardware.

How should you define the workload before pricing hardware?

Hardware cannot be sized from a model’s parameter count alone. Write down the service you intend to operate before requesting quotes or selecting a GPU.

Record demand and token mix

  • Requests per day and expected growth by month or quarter.
  • Input tokens and output tokens per request, including the percentile or sample used to derive the averages.
  • Context length, including the longest context you must support.
  • Peak concurrency, not just daily average traffic.
  • Latency target, such as a time-to-first-token goal and a sustained generation rate.
  • Required uptime and the consequences of a failed host or GPU.
  • Geography, data-residency rules, and any period when traffic must remain in a particular region.

Meta’s 2026 guidance recommends estimating input, output, and cached-token ratios from a sample of actual requests. As planning rules of thumb, input-to-output mixes of 4:1 or 3:1 are common, but your own logs should replace those assumptions as soon as they exist. Reasoning tokens may be hidden from the user while still consuming compute, so include them in the output or internal-token estimate used for capacity planning.

Turn requests into served tokens

For each period, calculate total input tokens plus total output and reasoning tokens that the inference system processes. Decide how cached prompts are counted: a cache hit may require less compute than a fresh prompt, so keep cache-hit and cache-miss volumes separate when estimating utilization. The denominator in a cost-per-million-token figure should be the tokens actually served during the stated period, with the counting rule documented.

Model growth and peaks

Use at least a low, base, and high demand case. A base case based on today’s average can understate the number of replicas needed when a product launch doubles peak concurrency. Include a growth curve and a peak-to-average ratio rather than assuming that every hour looks like the daily mean.

What memory and GPU capacity does a model require?

Model memory is the first hardware gate. Lenovo Press’s 2026 TCO guidance uses approximately two bytes per parameter for FP16 or BF16 weights. On that rule, a 70-billion-parameter model needs about 140 GB of VRAM for weights alone, before the key-value (KV) cache, runtime overhead, and a safety margin.

Calculate weight memory

Multiply parameter count by bytes per parameter for the selected precision. Then check whether the weights fit on one GPU or must be split across several GPUs. A 70B model at FP16/BF16 therefore starts at roughly 140 GB; the usable capacity must be higher than that starting figure.

Add KV-cache and runtime headroom

KV-cache memory grows with context length and batch size. Longer prompts, more simultaneous sequences, and larger generation windows can consume the remaining VRAM even when the weights fit. Framework allocations, temporary tensors, tokenizer processes, safety filters, and operating-system needs also require headroom. Size from measured peak memory where possible, not from the nominal card capacity.

Evaluate quantization with measurements

Eight-bit or four-bit quantization can reduce weight memory and may let a model run on fewer or smaller GPUs. The cost estimate should use measured throughput, latency, memory use, and quality for the exact quantization and inference framework you plan to deploy. A lower hardware bill is not a saving if quality targets force more retries or a second model.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Build a sizing worksheet

Record these fields for every candidate deployment:

  • Model parameters and precision or quantization.
  • Weight-memory estimate.
  • KV-cache allowance at the maximum context and target concurrency.
  • Framework and safety-system overhead.
  • Target tokens per second and latency percentile.
  • Number of concurrent requests per replica.
  • Replica count for peak load and high availability.
  • Interconnect, chassis, power-supply, and cooling requirements created by the GPU count.

The resulting GPU count determines much of the rest of the bill. Multi-GPU servers may need a different chassis, higher-capacity power supplies, faster networking, additional cooling, and rack changes. A design that barely fits the weights but cannot sustain the required batch size is not a complete estimate.

Which capital costs belong in the estimate?

List every item required to put a production replica into service, not just accelerator cards.

  • GPUs and any GPU trays or carrier boards.
  • CPU host, system memory, boot devices, and local NVMe storage.
  • Network adapters, switches, cables, and load-balancing equipment.
  • Server chassis, rack hardware, power supplies, and uninterruptible-power equipment where required.
  • Installation, commissioning, burn-in, and facility fit-out.
  • Extra hosts or GPUs reserved for failover, maintenance, and hardware replacement.

Apply the amortization formula to the purchase and installation total. Subtract only a residual value you can justify, and use the same useful-life assumption for comparable owned and rented scenarios. If you reserve a spare GPU that normally sits idle, include its full amortized cost; reliability capacity is part of the service you are buying.

Separate project costs from inference costs

Meta’s deployment methodology focuses on inference deployment, operation, and maintenance. Large-scale training is outside that scope. If your project includes data preparation, evaluation, fine-tuning, or training, create separate budgets and show whether those costs are included in the product’s unit economics.

How do electricity, cooling, and facility charges change the total?

Use measured or vendor power draw, multiply by powered-on hours, and apply the electricity tariff for the actual site. A simple energy line is:

power cost = average facility draw (kW) × powered-on hours × tariff per kWh

Do not use a GPU’s advertised board power as the whole facility load. Add the CPU host, memory, storage, networking, power-supply losses, and the cooling or colocation charge. Where a facility overhead factor is available, apply it consistently to both the base and sensitivity cases.

Calculate a separate line for cooling, rack space, and colocation. A card that is inexpensive to operate electrically can still be costly when it requires a denser rack, a higher cooling tier, or a facility upgrade. Recalculate the bill if the workload changes from intermittent use to continuous operation; powered-on hours are a direct multiplier.

What operating costs are easy to overlook?

Recurring costs often decide whether owned hardware beats rented capacity. Include:

  • Object, block, and backup storage.
  • Bandwidth, egress, private connectivity, and load balancing.
  • Monitoring, logging, tracing, alerting, and incident-management systems.
  • Security tooling, vulnerability response, secrets management, and compliance work.
  • Inference software, operating-system support, model-serving licenses, and vendor support contracts.
  • Preventive maintenance, replacement parts, insurance, and hardware repair.
  • Engineering, platform, and SRE labor allocated to the service.

Choose a staffing method and keep it explicit. You can allocate a fraction of an engineer’s loaded cost, assign a dedicated on-call rotation, or use a support contract. Omitting labor makes a self-managed cluster look artificially cheap compared with an API that bundles operations.

How do utilization and inference efficiency affect cost per token?

Owned hardware converts a large upfront payment into a low marginal cost only when it is kept busy. At low utilization, depreciation and powered-on costs are spread over fewer tokens, so cost per million tokens rises even if the GPU itself is fully paid for.

Account for batching and caching

Continuous batching can increase tokens per second by combining compatible requests, but it may change latency. Prompt or KV caching can avoid repeated computation for similar prompts. Meta notes that cached values can improve cost effectiveness by orders of magnitude for similar prompts; model your observed cache-hit rate rather than assuming every request benefits.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Include hidden computation

Reasoning models can generate internal tokens that users do not see. Those tokens consume memory bandwidth and compute, so a workload measured only by visible answer length will understate capacity and operating cost.

Report utilization explicitly

Show average and peak GPU utilization, tokens per second per replica, and the share of time reserved for failover or upgrades. If a replica is kept available for an uptime commitment but serves no traffic in normal operation, its capacity belongs in the fixed-cost portion of the calculation.

What do rented GPU rates look like?

Hugging Face’s pricing table lists benchmark hourly rates for particular AWS configurations. These are comparison inputs, not guarantees of a complete cloud bill, and prices can change.

GPU Listed hourly rate
T4 Approximately $0.50 per hour
A100 Approximately $2.50 per hour
H100 Approximately $4.50 per hour
H200 Approximately $5.00 per hour
B200 Approximately $9.25 per hour

For an illustrative rental baseline, one H100 at $4.50 per hour running continuously for a 720-hour month is $3,240 before storage, bandwidth, orchestration, support, taxes, and any additional hosts. If that instance serves 900 million tokens in the month, the GPU-only component would be $3.60 per million tokens; the denominator and all omitted charges must be replaced with your measured values. The arithmetic is a planning example, not a performance claim.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Compare owned, rented, and API capacity only after holding model quality, token mix, latency, uptime, and geographic assumptions constant. A cheaper hourly card that cannot meet the same context length or throughput is not an equivalent option.

When does self-hosting break even against rented or hosted capacity?

OECD’s 2026 analysis gives scenario results rather than universal thresholds:

Monthly tokens Scenario result
Less than 100 million Self-hosting benefits are not evident under the OECD assumptions
1 billion Break-even at approximately 2.5 years, or 30 months
10 billion Break-even at approximately 2 months
50 billion Break-even at approximately 1 month

These points depend on the OECD scenario’s hardware, utilization, pricing, and operational assumptions. They should be used to frame sensitivity analysis, not quoted as a rule that applies to every model, region, or service-level target. Your own result can move substantially when context length, output mix, electricity, staffing, or spare capacity changes.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Compare more than the break-even date

For each option, compare total cost over the same horizon, cost per million tokens, average and peak latency, throughput, burst scalability, reliability design, data residency, operational burden, and the ability to refresh hardware. A rented cluster may cost more at steady state but provide rapid scale for a launch; owned equipment may offer predictable marginal cost but require a refresh project when the next model needs more memory.

How do you calculate the estimate step by step?

  1. Choose the horizon. Select 36 or 60 months, state the planned useful life, and document any residual-value assumption.
  2. Define the workload. Record requests, input and output tokens, cache ratios, context length, concurrency, latency, uptime, geography, and growth.
  3. Size the model. Calculate weight memory, KV-cache demand, framework overhead, safety margin, target throughput, and replica count.
  4. Design the platform. Add CPU, RAM, NVMe, networking, chassis, power, cooling, rack, and failover components required by that GPU count.
  5. Collect capital prices. Use current quotes for every component and installation line; do not substitute a bare GPU price for a production server.
  6. Calculate amortized CapEx. Subtract defensible residual value and divide by useful life, then allocate the result to each month of the horizon.
  7. Calculate recurring OpEx. Add electricity, cooling or colocation, connectivity, storage, software, monitoring, security, support, staffing, insurance, and maintenance.
  8. Add reliability capacity. Price spare GPUs, redundant hosts, failover replicas, and capacity reserved for upgrades or maintenance.
  9. Apply contingency. Keep a separate reserve so uncertain repairs, emergency rentals, and installation changes do not disappear into optimistic estimates.
  10. Compute unit economics. Divide period TCO by tokens served during that period divided by one million. Publish both the numerator and denominator.
  11. Run sensitivity cases. Recalculate low, base, and high cases for utilization, electricity price, hardware life, demand growth, and downtime.
  12. Compare alternatives. Rebuild the same workload for rented GPUs and hosted APIs, preserving model quality, latency, uptime, region, and token accounting.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Support on Ko-Fi

How should low, base, and high cases differ?

Change one assumption at a time first, then run combined cases that represent plausible operating conditions. Useful axes include:

  • Utilization: low demand leaves capacity idle; high demand spreads fixed costs over more tokens but may require additional replicas.
  • Electricity: use the contracted tariff for the base case and realistic lower and upper tariffs for sensitivity.
  • Hardware life: a shorter replacement cycle raises monthly amortization; a longer cycle increases the risk of performance or support obsolescence.
  • Demand growth: faster growth can improve utilization but also trigger an early expansion purchase.
  • Downtime: include lost capacity, recovery labor, and temporary rented GPUs where the uptime target requires them.
  • Cache and batching efficiency: model measured and degraded performance, especially when traffic becomes less repetitive.

Present a range for total cost and cost per million tokens, and identify which assumption moves the result most. A sensitivity chart is more useful than a single precise-looking number.

Comparing unlike alternatives

Do not compare an aggressively quantized local model with a higher-quality API and call the cheaper one equivalent. Hold quality, context, latency, uptime, region, and token mix constant.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Leaving operations out of owned hardware

Monitoring, patching, incident response, security, backups, insurance, and staff time are real costs. Allocate them explicitly.

Mixing inference with training

Keep training, fine-tuning, data preparation, and evaluation in separate lines unless the decision specifically covers them. Otherwise an inference-only comparison is distorted.

Treating volatile prices as permanent

Cloud GPU rates and hardware quotes change. Date every quote, refresh it before approval, and rerun the model when the architecture or workload changes.

What decision does the completed model support?

Self-hosting is most defensible when demand is steady enough to keep expensive capacity busy, the organization can operate reliable infrastructure, and data-residency or control requirements have material value. Rented GPUs are useful when demand is uncertain, bursty, or growing faster than procurement cycles. Hosted APIs remove much of the infrastructure burden but can carry a higher variable price and less control over hardware placement and refresh timing.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The estimate should make that trade-off visible rather than force a universal answer. Keep the workload definition, memory sizing, cost lines, utilization, reliability reserve, and sensitivity ranges alongside the final cost-per-million-token figure so the decision can be updated when traffic, model size, electricity, or cloud prices change.

Frequently Asked Questions

How often should a self-hosting cost model be updated?

Update it when the model, quantization, context limit, serving framework, or service-level target changes, and whenever a major hardware or cloud quote expires. For a live service, review actual token volume, utilization, cache-hit rate, and power bills at least quarterly so the forecast does not drift away from operations.

Should standby GPUs be counted if they almost never run?

Yes. A standby card purchased to meet failover or maintenance requirements is part of the capacity needed to deliver the promised service. Put its amortization, storage, power in standby, and testing effort in the reliability portion of TCO rather than treating it as free capacity.

How should cached prompts appear in a cost-per-token calculation?

Track cache hits and misses separately because a hit can require far less computation than recomputing the prompt. Keep the counting rule consistent: report the tokens served and also disclose the cache ratio and whether your infrastructure cost model credits the avoided work.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Does a lower electricity rate always make self-hosting cheaper?

Not necessarily. Electricity is only one operating line; staffing, cooling, connectivity, spare capacity, depreciation, and downtime can dominate the result. Recalculate the full TCO and utilization, especially when a low tariff is paired with an underused cluster.
