Compare Big Tech’s AI businesses by tracing the economics from customer demand to cash—not by treating total cloud growth, a run rate, or a paid-seat count as AI profit. Identify how each company monetizes AI, pair the closest revenue measure with operating income, then examine investment, cash conversion, and what the company’s reporting leaves outside the measure. The result is a more useful comparison, but not a clean ranking: Microsoft, Amazon, Alphabet, and Meta expose different parts of their AI economics, and the figures below cover different periods.
What should you compare besides headline earnings?
Use a sequence of questions that follows the money. Start with who pays and for what; locate the nearest reported revenue measure; check whether the associated business earns operating profit; then account for the capital required to serve demand and the limits of the company’s reporting boundary.
- Monetization: Is AI sold through cloud consumption, enterprise subscriptions, paid software seats, or another product? Or is it used to affect an existing business, such as advertising?
- Revenue evidence: What reported line is closest to the AI activity, and what period and growth rate does it cover? Label the line accurately: related cloud revenue is not automatically AI revenue.
- Operating economics: Where available, compare the relevant segment’s operating income and operating margin with its revenue. These show whether growth is accompanied by reported operating profit, subject to the segment’s cost-allocation rules.
- Investment and cash: Examine property and equipment purchases, leases, depreciation, infrastructure costs, and cash flow over time. A business can report profit while spending heavily to build the capacity it needs.
- Demand visibility: Separate recognized sales from contracted backlog, paid seats, usage, and annualized run rates. They answer different questions and do not have the same certainty or timing.
- Disclosure boundary: Check what the company includes in the segment and whether shared AI research, infrastructure, or other costs sit elsewhere.
This sequence does not produce a single definitive “AI earnings” number where companies have not reported one. It helps identify what the available evidence supports—and where an apparent comparison would overstate what is known.
How do the companies make money from AI?
The business model determines which financial measure is meaningful. Cloud providers can sell AI-related computing alongside non-AI cloud services; software companies can charge for AI features within a broader subscription; an advertising platform may use AI to improve an existing revenue engine without reporting an AI product line.

The practical consequence is that the closest available measure differs by company. A cloud line can be a useful indicator of infrastructure demand, while a paid-seat count is evidence of adoption of a paid product. Neither should be relabeled as AI profit. For Meta, the question is often whether AI helps the advertising business rather than how much a separately reported AI division sells.
What do the reported numbers show—and what can they support?
The figures below illustrate why revenue, profit, adoption, and cash investment need to be read together. They are company-reported measures from different periods, not a synchronized league table. Any margin marked “calculated” is operating income divided by the corresponding revenue listed in the same row.

Microsoft’s FY2025 annual report provides a prior-year baseline: Microsoft Cloud revenue was $168.9 billion, up 23%, and Azure and other cloud services growth was 34%. That comparison is useful for Microsoft’s own reported trend, but it should not be lined up with another company’s current-period growth rate as if the periods matched.

How can you tell whether growth is profitable?
Pair revenue with operating income and margin for the closest relevant reporting segment, then ask which costs are included. Revenue growth alone can show demand or scale; it cannot show that the activity is earning an operating return.
Use segment operating margin as a test, not a complete answer
Operating margin is operating income divided by revenue. It offers a consistent way to express reported operating profit relative to sales when the company provides both figures for the same segment and period. The calculated Amazon and Alphabet margins above are segment-level context, not estimates of AI margins: the reported segments include activities beyond AI, and their boundaries differ.
Alphabet’s disclosure illustrates the boundary problem. Google Cloud reports revenue and operating income, but some AI-focused shared research and development costs are recorded at Alphabet level. A Cloud margin therefore does not capture every cost that may support AI-related products. Similar caution applies whenever costs are shared, centrally managed, or allocated under company-specific rules.

Read growth alongside the cost of serving it
Microsoft’s FY2026 report connects strong cloud growth with higher Intelligent Cloud cost of revenue and pressure on gross-margin percentage from AI infrastructure investment and product mix. That is a reminder to look below revenue growth: investment can be necessary to meet demand, but it affects the economics reported in the period.

Operating income and free cash flow are not substitutes: one measures operating performance under accounting rules, while the other reflects cash after investment outlays.
How should you interpret backlog, run rates, and paid seats?
These measures can reveal demand or adoption, but none should be counted as recognized revenue or profit unless the company reports it that way. Keep the label, time period, and limitation attached whenever you use the figure.

- Backlog: Alphabet describes Google Cloud backlog as primarily related to Cloud. It represents contracted future services, subject to Alphabet’s ability to deliver under contract and customer utilization. Treat it as demand visibility, not as a promise that the amount will become revenue in a specific period or at a particular margin.
- Annualized revenue run rate: Amazon’s Q2 2026 AWS and AWS AI run-rate figures express a rate based on a point-in-time business level. They are not the same as sales recognized across a completed year, and they should not be added to reported quarterly or annual revenue.
- Paid seats: Microsoft’s Copilot paid-seat count indicates customers have adopted a paid productivity product. It does not reveal usage intensity, revenue per seat, costs per seat, retention, or standalone profit unless the company reports those measures separately.
- Usage or consumption: Cloud consumption can indicate customers are using services, but an AI attribution requires a measure that isolates AI usage from other cloud workloads. Do not infer that attribution from total cloud growth alone.
How do you account for infrastructure spending and cash returns?
AI capacity requires investment, so compare both the operating results and the cash committed to build and maintain that capacity. A single capital-expenditure figure is not enough if companies differ in leases, depreciation, useful lives, or how they describe infrastructure costs.
Track property and equipment purchases, lease commitments where disclosed, depreciation, operating cash flow, and free cash flow across multiple periods. Purchases are cash outflows when made; depreciation allocates asset cost over time. This timing difference helps explain why investment may weigh on cash before its full cost appears in operating results. Capacity may also take time to generate revenue and must eventually be refreshed, so one year’s growth cannot by itself establish a long-term return on invested capital.

Amazon’s 2025 free-cash-flow decline alongside higher property and equipment purchases is a concrete example of why cash conversion belongs in the comparison. It does not, by itself, prove that the investment will or will not earn an adequate return. The useful question is whether later periods show demand being served, revenue growth, and cash returns relative to the continuing cost of capacity.

How can you make the comparison fair?
Build a small scorecard and preserve each figure’s reporting period and definition. Do not rank companies using mismatched annual and quarterly figures as if they were measured on one common date.
- Choose a common comparison window. Prefer the same quarter or the latest full fiscal year available for every company. If the available evidence is mismatched, state that prominently rather than silently combining periods.
- Write down the exact reporting line. Record the company’s segment or product name; do not rename total cloud revenue “AI revenue.”
- Separate reported results from indicators. Keep revenue and operating income distinct from backlog, paid seats, management commentary, and run rates.
- Calculate only comparable ratios. Divide operating income by revenue for the same segment and period. Mark the result as a calculation, and do not present it as an AI margin unless AI revenue and associated costs are actually isolated.
- Inspect cost boundaries. Note shared research, central costs, leases, infrastructure expense, and any other disclosed items that sit outside the segment.
- Follow cash over time. Compare operating cash flow and free cash flow with investment spending across multiple periods, accounting for differences in definitions and capital structure.
- State the conclusion at the evidence level. You may conclude that a company reports stronger cloud growth, a larger paid-seat count, or higher segment operating income. Do not upgrade those observations into a claim that its AI business is more profitable when the disclosure does not isolate AI economics.
The available reporting spans Microsoft FY2026, Amazon FY2025 and Q2 2026, Alphabet FY2024 and Q2 2025, and Meta FY2025. That mix is useful for understanding what each company discloses, but it is not a synchronized snapshot. A fair ranking would require aligned periods and sufficiently comparable AI-specific revenue, costs, and investment data—measures the cited figures do not consistently provide.
Frequently Asked Questions
Do paid Copilot seats show how often customers use the product?
No. A paid-seat count shows adoption of a paid product, but it does not by itself report frequency of use, retention, revenue per seat, or profit per seat. Those require separate usage and financial disclosures.

No. Backlog is tied to contracted future services, and recognition depends on delivery and customer utilization. The figure is useful for visibility into demand, not as a dated revenue forecast.
Can I compare an AI run rate directly with a company’s annual revenue?
Not as equivalent realized sales. A run rate annualizes a business level at a particular point, while annual revenue records sales recognized over a completed period; keep the labels separate.
