Choose an industrial AI platform by testing whether it can run your engineering workflows safely and reliably in production—not by judging a model demo. Start with two or three valuable use cases, define measurable outcomes and plant-system requirements, then compare candidates on integration, edge and cloud deployment, MLOps, governance, security, team fit, portability, support, and total operating cost.
A platform is the operating environment around the model: it must manage data, experiments, deployment, monitoring, people, and controls throughout the model’s life. The right choice depends on your factory architecture, risk tolerance, and ability to operate that environment—not on a vendor category or logo alone.
What should an engineering team look for in an industrial AI platform?
Look for an end-to-end system that fits a defined industrial workflow and can be operated across the environments where your data and decisions live. A platform that runs a promising model but cannot connect to plant systems, manage versions, support oversight, or recover from failures is not production-ready.
Industrial AI may support quality inspection, predictive maintenance, process optimization, engineering-document search, or root-cause analysis. Those use cases have different data, latency, safety, and human-review needs. Select against your own target workflows rather than assuming that one platform feature list predicts success.

Google Cloud’s MLOps guidance describes the work surrounding model code: data collection and verification, testing, resource management, serving infrastructure, metadata management, and monitoring. Its guidance also emphasizes that machine-learning systems depend on data and include distinct training and serving systems. That means your evaluation must cover the whole operating lifecycle, not just a model handoff or training notebook.
Turn the use case into acceptance criteria
Before vendor conversations, state what decision the system will inform, who uses its output, and what happens when the output is uncertain or unavailable. Define the current baseline and measurable target—for example, a quality workflow’s review burden or a maintenance workflow’s response process—without treating an unverified vendor demo as proof of plant-level results.
For each workflow, specify the data classes, source systems, operating location, expected volume, latency needs, criticality, and human intervention path. If a wrong prediction has a meaningful cost, define false-positive and false-negative consequences separately. A single headline accuracy figure may conceal an unacceptable failure mode.

Score evidence, not promises
Use a 0–5 score for each axis below, with weights chosen for the workflow. Agree on what each score means before the proof of concept: for example, whether a high score requires a demonstrated capability under representative conditions or merely a roadmap commitment. Keep evidence and unresolved gaps alongside the score.
| Axis | Evidence to request in a proof of concept |
|---|---|
| Use-case fit | Performance on the target workflow, false-positive and false-negative costs, and a defined human-review path. |
| Data and integration | Connectors or APIs for historians, MES, ERP, PLM, IoT, documents, and identity; data-quality checks; lineage and provenance. |
| Deployment topology | Cloud, on-premises, edge, disconnected or intermittently connected operation; latency and resource limits. |
| MLOps lifecycle | Experiment tracking, registries, versioning, reproducible pipelines, CI/CD or continuous training, approvals, rollback, and drift monitoring. |
| Security and governance | SSO/RBAC, network isolation, encryption, secrets management, tenant boundaries, retention, audit logs, model records, and human oversight. |
| Reliability and observability | Service objectives, telemetry, model and data monitoring, alerting, incident response, backup, disaster recovery, and safe failure behavior. |
| Team fit | Usable interfaces for data scientists, ML and software engineers, operators, security, auditors, and procurement; training and support. |
| Portability and economics | Open interfaces, export paths, accelerator and storage choices, predictable usage costs, support commitments, and exit cost. |
Microsoft’s AI Decision Framework also identifies data grounding, user personas, complexity, budget and timeline, governance, and lifecycle readiness as decision dimensions. In practice, that means a platform should be evaluated against both the technical workflow and the organization expected to own it.
How do I check whether it will work with factory data and edge devices?
Map where data originates, where it can be processed, and where inference must run. Ask the vendor to demonstrate the complete route from a plant data source to a useful output and back to the people or systems that act on it.
Map the plant and enterprise interfaces
List the systems involved in the workflow, such as SCADA, historians, MES, ERP, PLM, IoT devices, engineering documents, and identity services. For each connection, establish the supported interface, authentication method, data format, direction of flow, and responsibility for maintaining it. A generic statement that a platform “integrates with industrial data” does not answer whether it can connect to your specific systems under your network and access rules.

Ask how the platform checks data quality, records provenance, and exposes lineage from source data to model output. Confirm how it handles missing, delayed, duplicated, or out-of-range data. If operators need context to trust a result, the interface should make relevant source and model information available rather than presenting an unexplained score.
Specify where training and inference run
Do not treat “cloud,” “edge,” and “hybrid” as interchangeable deployment labels. For each workflow, document whether training, data preparation, and inference can run in a public cloud, private cloud, on-premises environment, or edge device, and which parts require connectivity. Ask what happens during a network interruption: whether inference continues, outputs are queued, updates pause, or the workflow fails closed.
Test latency and compute requirements against the actual operating environment. A model that works with a stable connection and generous compute in a demonstration may not satisfy a constrained edge installation. Confirm how updates are distributed, how device identity and tenancy are managed, and whether data residency requirements apply to stored data, processing, support access, or all three.
The Australian Government’s AI Risk Assessment and Impact Assessment guidance (AIRA) frames architecture, security, data, procurement, and operations as connected concerns. Use that broad view when reviewing a deployment diagram: the system boundary includes people, interfaces, data movement, and operational responsibilities, not only the model-serving endpoint.

Do we need MLOps, or is a managed AI platform enough?
You need the capabilities required to build, deploy, and operate models reliably; you do not necessarily need to operate every component yourself. A managed service can reduce infrastructure work, but it does not remove the need for reproducibility, approvals, monitoring, ownership, or incident response.
Google Cloud defines MLOps as standardized processes and capabilities for building, deploying, and operating machine-learning systems rapidly and reliably. For an engineering team, that includes repeatable training and serving practices, versioned artifacts, deployment controls, monitoring, and a way to respond when data or model behavior changes.
Match automation to operational maturity
Microsoft describes five MLOps maturity levels: no MLOps; DevOps without MLOps; automated training; automated model deployment; and fully automated MLOps operations. Treat these as stages, not a requirement to buy the most automated environment immediately. Automation adds value when the team can maintain and govern it.

- Start with traceability. Version data, code, and models; record experiments; and make results reproducible. Without those basics, it is difficult to know what changed when a model behaves differently.
- Automate training and validation when repeatability matters. Create pipelines that check incoming data and model quality against agreed criteria before a candidate model advances.
- Add controlled promotion and deployment. Define approvals, release stages, rollback, and monitoring so a technically valid model is not automatically treated as safe for every operating context.
- Automate further where scale and risk justify it. Continuous training, deployment, and retraining triggers can help manage frequent updates, but they need monitoring and clear accountability.
A managed platform may provide registries, pipelines, deployment services, or monitoring as built-in capabilities. Verify what is actually included, what your team must configure, and what remains your responsibility. “Managed” should not be read as “the vendor owns model risk” or “the workflow runs itself.”
What governance and security checks should we require?
Make governance a procurement and operating requirement, not a policy exercise added after a pilot. Name accountable owners, define the system’s purpose and limits, require evidence before release, and preserve an auditable record of how the system is used and maintained.
Governance checklist
- Name a business or product owner, technical lead, and risk or compliance owner.
- Document the model’s purpose, scope, limitations, data provenance, and model and version record.
- Define human review and override for safety-critical or otherwise high-impact outputs.
- Test accuracy, robustness, bias, drift, security, failure handling, and recovery before release.
- Log inputs, outputs, model versions, approvals, operator actions, and incidents with appropriate privacy controls.
- Monitor performance and compliance continuously, and define rollback and retirement procedures.
The UK Ministry of Justice’s AI guidance states that a named person must be accountable for a model’s performance, decisions, and compliance. Translate that principle into a real operating assignment: the named owner needs authority, access to evidence, and a clear escalation path—not just a place in a procurement document.
Verify controls in the platform and contract
Ask for a demonstration of SSO and role-based access controls, network isolation, encryption, secrets handling, tenant boundaries, retention settings, and audit-log access. Check how the platform separates development, testing, and production, and how approvals are recorded. For sensitive or regulated data, establish which locations process and store it and who can access it for support.
Security and governance also depend on failure behavior. Require the team to decide whether a system should stop, revert to a known safe state, or request human review when data is missing, a service is unavailable, or monitoring detects an issue. The correct response depends on the process; a platform cannot determine the plant’s safe operating procedure for you.
How should we compare cloud platforms, open stacks, and industrial specialists?
Compare architectures that pass your non-negotiable requirements, then test the differences that affect your operations. A brand-level comparison is less useful than asking whether a particular configuration supports your topology, integrations, controls, and team capacity.
Shortlist by architecture
- Managed cloud platform: Evaluate the services it provides for data, training, deployment, governance, and monitoring, as well as regional availability, connectivity constraints, and recurring usage costs.
- Open or portable stack: Evaluate how much control and export flexibility it offers, alongside the engineering effort needed to integrate, secure, upgrade, and support the components.
- Industrial specialist: Evaluate its fit with plant environments and workflows, the breadth of its enterprise-system interfaces, its deployment options, and how its responsibilities divide with your existing vendors and team.
These categories can overlap. Some deployments combine managed services with on-premises or edge components, while others use industrial software alongside a cloud platform. Compare the proposed system boundary and responsibilities, not category labels.

Compare finalists on the same evidence
When multiple candidates meet the gates, compare edge, on-premises, and cloud fit; data-connectivity breadth; lifecycle automation and reproducibility; observability, lineage, and rollback; security, governance, and auditability; usability and required skills; portability and exit options; support and ecosystem; and total cost at expected scale.
Ask each candidate to show the same representative workflow and provide the same evidence. A useful comparison records not just whether a feature exists, but whether it was demonstrated, what configuration it required, who operates it, and what limitations remain. Official guidance from Microsoft, AWS, Google Cloud, the UK Ministry of Justice, and the Australian Government provides selection and operating criteria; it does not establish head-to-head benchmark results or current vendor prices.

Run a production-shaped pilot rather than a polished demonstration. It should use representative data, realistic connectivity and volumes, an operator workflow, failure cases, and the full path to deployment.
- Frame the workload. Document the decision, users, environment, criticality, latency, data classes, integrations, and success metrics.
- Set non-negotiables first. Establish security, residency, edge or hybrid requirements, availability, safety, audit, and interoperability gates before seeing vendor demos.
- Shortlist architectures, not logos. Compare managed cloud, open or portable, and industrial-specialist approaches only where each can satisfy the gates.
- Test representative conditions. Include realistic data quality, network conditions, expected volumes, operator actions, and failure cases. Test the deployment path, not just a notebook or isolated model endpoint.
- Capture operational evidence. Measure time to first value, run cost, latency, output quality, and intervention rates under the agreed conditions. Record configuration and human effort needed to achieve those results.
- Score the burden of ownership. Include platform and data engineering, security, model-risk work, support, upgrades, and incident response in total cost.
- Contract for change. Clarify data ownership, model and artifact export, audit access, service levels, regional processing, notice of price changes, and termination assistance.
A pilot should answer the uncertainties that could change the buying decision. If the central unknown is whether edge inference works under intermittent connectivity, a cloud-only demonstration does not resolve it. If the main risk is whether operators can review and override outputs, test that workflow with the people expected to use it.
Who needs to operate and govern the platform?
Industrial AI is a cross-functional operating responsibility. The buying team should include the people who own data, infrastructure, models, production workflows, security, and risk, or explicitly identify who will fill each role after purchase.
AWS’s platform-persona guidance distinguishes cloud and security engineers, data engineers, MLOps engineers, data scientists, ML engineers, auditors, and model-risk managers. AIRA similarly spans leadership, data governance, security, procurement, assurance, operations, and platform engineering. Use these role maps to expose gaps rather than assuming the platform vendor will cover them.
Do these 3 things before closing this tab:

How should we calculate the real cost and avoid lock-in?
Compare total operating cost at expected scale, not a demo-period service estimate. Include platform usage, storage and compute, integration work, edge hardware or deployment effort where applicable, engineering and governance labor, support, upgrades, and incident response.
Ask for cost assumptions that match your expected data volume, model count, update cadence, deployment footprint, and number of environments. Vendor pricing and regional availability can change, so verify current terms directly before making a decision; general selection guidance does not establish current prices.
Portability is also an operating-cost question. Establish whether data, model artifacts, code, metadata, and audit records can be exported in usable formats; identify dependencies on proprietary interfaces; and ask what assistance is available at termination. Contractual clarity on ownership, export, audit access, service levels, regional processing, price-change notice, and transition support can reduce uncertainty even when a system is not fully portable.

Frequently Asked Questions
Can a model demo prove that an industrial AI platform is production-ready?
No. A demo can show that a model or workflow is possible under its demonstration conditions, but production readiness also depends on data checks, deployment controls, monitoring, security, ownership, and recovery procedures. Ask which parts of the production path were actually demonstrated and which were represented by slides or commitments.
Should we replace our existing factory systems to introduce AI?
A platform decision does not by itself imply replacing SCADA, historians, MES, ERP, or PLM. First map the interfaces and responsibilities the use case needs, then determine whether the candidate can integrate within the existing environment and controls.
Who should approve an AI model before it is used on a production process?
The approval path should reflect the workflow’s risk and involve the accountable business owner, technical owner, and relevant safety, security, or compliance stakeholders. Define who can authorize release and who can pause or roll back the system before the pilot ends.
