Choose an AI tool by starting with the work you need it to do—not with a vendor’s feature list. Map the current process, check the tool against real tasks and systems, and run a bounded pilot with the people affected. Measure the quality of the result and the work needed to review, correct, and integrate it. Adopt the tool only if it improves the process without creating unacceptable data, security, continuity, or adoption risks.
That approach matters because a faster first draft is not necessarily a faster workflow. If staff must switch between applications, repair inconsistent outputs, or add manual checks, the tool may shift work rather than reduce it.
What should I decide before comparing AI tools?
Define the task and the outcome you want before looking at products. An AI tool’s value and risk depend on how it will be used: drafting internal notes is different from producing material that affects customers, employees, or important business decisions.

Write a short description of the process as it works today. Include the person doing the work, what starts the task, the information they use, the output they produce, the next person or system that receives it, and the current applications involved. Note where decisions are made and where a person checks the result.

Then describe what “better” means for this particular task. It might mean fewer corrections, more consistent output, less time spent on a defined step, or improved access to information. Avoid using a broad goal such as “use AI more” as the success measure; it does not tell you whether the process improved.
Capture a baseline that reflects the whole task
Where practical, record a simple baseline for quality, elapsed or active time, rework, and user friction. Include verification and correction in the time estimate. A tool that produces a draft quickly can still add work if a reviewer must check every claim or reformat the result before it can move forward.
Also mark which parts of the process must not change. These may include an approval, a recordkeeping step, a particular system of record, or a human decision. Treat those as requirements to test, not assumptions that will take care of themselves.

Which criteria matter when comparing AI tools?
Compare each candidate against the same use case and the same essential requirements. There is no universal scoring formula: the right weighting depends on the task, the consequences of error, and the systems and people involved.
| Decision area | What to examine | Why it matters |
|---|---|---|
| Task quality | Representative results, consistency, error types, and edge cases | The tool must perform the defined task under conditions resembling actual work. |
| Workflow fit | Handoffs, context switching, review effort, and compatibility with current applications | A local time saving can create extra work elsewhere in the process. |
| Integration | Interfaces, data formats, dependencies, monitoring, continuity, and failure handling | Integration problems can affect connected systems and processes. |
| Data and supplier risk | Privacy, security, intellectual property, retention, access, external processing, and contract terms | A third-party service can introduce risks beyond the model’s output. |
| Human oversight | Ownership, review, correction, challenge, and escalation | People need a clear way to respond when an output is wrong or consequential. |
| Adoption and support | Usability, accessibility, training, user involvement, and support | Implementation depends on how the tool fits into people’s work and how issues are handled. |
| Continuity and cost | Service commitments, maintenance, exit options, setup, integration, training, review, and correction costs | The decision should account for the operating relationship, not only the initial feature set. |
Mark requirements as essential, desirable, or out of scope. Essential criteria should be specific enough to verify—for example, that a tool can work with a required file format or that a human review step remains possible. A list of attractive features is not a substitute for a testable requirement.
For higher-risk or more complex uses, plan stronger controls and more careful review. Australia’s National AI Centre advises assessing uses individually and scaling governance with risk and complexity in its AI adoption implementation guidance. The UK’s AI Risk Management Toolkit guidance describes risk work across identification, assessment, treatment, monitoring, and reporting, with multidisciplinary participation. Neither establishes a one-size-fits-all ranking method.
How do I check whether an AI tool fits the workflow?
Test the candidate in the context where it would actually be used: with representative tasks, relevant files and permissions, the intended interface, and the real review and handoff steps. A polished demonstration may not reveal how the tool behaves when inputs are incomplete, formatting matters, or an output needs correction.

Build a representative test set
Choose examples that reflect ordinary work as well as meaningful variations. Include cases that are incomplete, unusually formatted, or likely to expose the limits of the tool, if those situations occur in the process. Use material you are authorized to share with the service, and do not submit sensitive work until you have reviewed the applicable data and supplier terms.
For each example, note the expected output, what a person would consider an unacceptable error, and how the result should fit into the next step. Check more than whether the answer looks plausible: assess whether it is accurate enough for the task, consistent with the required format, and usable without excessive repair.
Test the whole path, not just the model response
Follow an output from its source through review and into the next system or handoff. Record whether staff must copy and paste, re-enter information, change file formats, or move between applications. These steps can turn an apparently convenient feature into a new bottleneck.
Also test what happens when the service is unavailable, an integration fails, or an input cannot be processed. Microsoft’s governance guidance identifies integration risks including dependency cascades, added complexity, data-format incompatibilities, performance bottlenecks, and security gaps at integration points. Those are useful failure modes to examine; the guidance is not independent comparative evidence about particular products. See Microsoft’s guidance on setting up an organization’s AI governance process.

NIST’s Generative AI Profile frames testing and evaluation as iterative work across the AI lifecycle. In practice, that means treat a successful initial test as evidence about the tested conditions—not proof that the tool will behave equally well across every task or after every change.
What should I ask the vendor before using real work data?
Understand what the service receives, how it is handled, and what happens when the relationship ends before submitting sensitive or business-critical material. Ask for answers that apply to the specific service, plan, and use case under consideration; do not assume that a general product description settles the details.
- Data use: What content does the service receive? Can submitted content be used to improve the service or other models?
- Retention and location: How long is data retained, where is it processed, and what deletion options apply?
- Access and security: How is access controlled, and what security measures and incident-handling processes are described?
- External dependencies: Are subprocessors or external models involved, and what information do they receive?
- Intellectual property: What do the applicable terms say about submitted material and generated output?
- Change notices: How will the supplier communicate changes to the service, data flows, or dependencies?
- Service and support: What continuity commitments, support arrangements, and maintenance information are available?
- Exit: What happens to your data at termination, and can you export the records or outputs you need?
NIST highlights privacy, security, and intellectual-property risks associated with third-party generative AI, and points to procurement diligence and service agreements as possible controls. The profile is a risk-management framework, not an evaluation of individual commercial tools. Its guidance is available in the NIST Generative AI Profile.

These questions are a practical diligence checklist, not a claim that every question is mandatory in every jurisdiction. Match the depth of review to the task and the rules that apply to your organization. UK public-sector AI procurement guidance emphasizes transparent requirements and supplier and contract considerations; private buyers can use it as a reference while adapting it to their own setting.

Keep the test bounded, involve the people who do the work, and agree on success and stop conditions before the pilot begins. A pilot should reveal whether the tool improves the task in context, including the review and operational work it creates.
- Choose a limited use case. Select a specific task with identifiable inputs and outputs rather than introducing the tool across an entire department at once.
- Set boundaries. Decide which work is in scope, what data may be used, who can participate, and which existing approvals or controls remain in force.
- Agree on evaluation criteria. Define what acceptable output looks like and what errors, review burden, interruptions, or integration issues would make the test unsuccessful. Include both quality and workflow measures.
- Involve the people affected. Ask users to follow the real process, record where they need help, and report problems. Include people who review or receive the output, not only the person entering a prompt.
- Record results and failures. Track output quality, error types, time spent reviewing and correcting, interruptions, integration failures, and user feedback. Keep enough context to understand why an issue occurred.
- Apply human review where needed. Retain a qualified person’s check when an error could materially affect a person or a business outcome. Make clear who is accountable for approving or acting on the result.
- Compare with the baseline. Assess the tested process against the current one, including work shifted to reviewers or downstream teams. Decide whether the tool met essential criteria and whether any unresolved issue is acceptable.
There is no universal pilot duration, sample size, or pass threshold established by the guidance cited here. Set those for the use case and make the decision criteria explicit rather than treating a small, successful demonstration as sufficient evidence for broad rollout.
How can I tell whether a tool is improving the process?
Compare the pilot with the baseline using the criteria you chose before testing. Look at the complete task rather than one attractive part of it: output quality, review and correction effort, handoffs, interruptions, and user experience all matter when they are relevant to the work.
Separate observed results from assumptions. For example, if a draft is produced sooner but requires more verification, record both facts rather than calling the task faster based on draft time alone. Note recurring error types and the conditions in which they occur; an average result can conceal a failure that matters for a particular input or downstream decision.
Consider the nature of the error as well as its frequency. A formatting problem that a user can easily fix is not equivalent to an error that could mislead someone or flow unnoticed into another process. Set acceptable limits with the task owner and the people responsible for the consequences of the work.
If essential requirements are not met, the result is not automatically a reason to buy more features or expand access. Determine whether the issue comes from the tool, the integration, the test conditions, or an unclear process. If it cannot be addressed within the agreed boundaries, stop or redesign the use case instead of making the risk a permanent part of the workflow.

What needs to be in place before expanding beyond the pilot?
Before expanding, assign ownership for the tool and the process it affects. Users should know who reviews outputs, where to raise concerns, what to do when the service is unavailable, and how to escalate a suspected error or incident.
Make responsibilities and support clear
Document the approved use, boundaries, review expectations, and route for questions. Provide training and support appropriate to the task. Involve the people who use the tool and those whose work or decisions may be affected; otherwise, a rollout can miss practical friction that was not visible to the procurement or technical team.

Keep monitoring and a fallback process
Define what will be monitored after deployment, who will review it, and what would trigger investigation or a pause. Keep records of decisions, tests, issues, and changes so the organization can understand how the tool is being used and respond when performance or circumstances shift.
Have a fallback path for important work if the service or an integration is unavailable. That might mean returning to the existing process, routing the task to a person, or pausing the workflow until an issue is resolved; select a path that makes sense for the task rather than assuming the AI service will always be available.
Revisit the decision when the vendor changes the service, data flows, integrations, or terms, or when the organization changes the use case. The UK AI Risk Management Toolkit, published by the Department for Science, Innovation and Technology on 8 September 2026, covers procurement, use, delivery, adoption, and lifecycle risk management. NIST’s AI RMF Playbook offers voluntary suggestions organized around Govern, Map, Measure, and Manage; its page notes that AI RMF 1.0 is under revision, so check its status before treating it as the latest edition.
When should I reject an AI tool or stop the pilot?
Do not proceed just because the tool can produce a plausible result. Reject a candidate, pause a pilot, or narrow the use case when a requirement tied to safe or workable use cannot be met.

- The results do not meet the task’s quality requirements, or important errors remain hard to detect.
- Review and correction erase the benefit or create more work than the current process.
- The tool cannot fit required systems, formats, permissions, or handoffs without unacceptable disruption.
- Supplier answers do not establish how relevant data is handled, or the applicable terms are not acceptable for the work.
- There is no workable human-review, accountability, escalation, or continuity arrangement for the consequences of failure.
- Users cannot get adequate training or support, or the process creates persistent friction that the pilot cannot resolve.
A rejection can be specific to a use case rather than a verdict on every capability of a product. A tool unsuitable for sensitive or high-consequence work might still merit consideration for a different, lower-risk task—but that task needs its own requirements and evaluation.
How do I make a defensible final decision?
Use a short decision record that connects the original need to the evidence from testing and the conditions of any approval. This makes it possible to explain why the tool was selected, limited, deferred, or rejected and what would cause the decision to change.
- Task and owner: State the process being changed and name the accountable owner.
- Essential criteria: Record the requirements that candidates had to meet and why they matter.
- Pilot evidence: Summarize tested conditions, results, errors, review burden, integration behavior, and user feedback.
- Risk controls: Note data and supplier conditions, human checks, escalation routes, and continuity arrangements.
- Decision and scope: State whether to proceed, pause, or reject, and specify which users and tasks are covered.
- Review triggers: Identify changes or issues that require reassessment, such as a changed use case, data flow, integration, or supplier term.
The decision is strongest when it reflects both the tool’s performance and the process around it. A successful pilot is evidence for a defined use, under the conditions tested; expansion should follow only when the people, controls, and operating arrangements are ready for the wider scope.

Do I need to replace my current software to use AI?
Not necessarily. The relevant question is whether the AI capability can be used in the existing process without creating unacceptable context switching, data-format problems, or dependency risks. If replacement is being considered, evaluate the transition and continuity implications as part of the same workflow decision.
Can I use a free or trial version to evaluate an AI tool?
A trial can help assess usability or basic task behavior, but its data terms, features, support, and service conditions may differ from the arrangement you would deploy. Confirm the terms that apply to the trial before entering work information, and do not treat a trial result as evidence about a different plan or configuration.
Who should be involved in choosing an AI tool?
Include the task owner and users, along with people responsible for relevant technical integration, data protection, security, procurement, and downstream decisions. The exact group depends on the use case; multidisciplinary participation helps surface risks and practical constraints that one team may miss.
Should a team keep using an AI tool after the vendor updates it?
A material change to the service, its data flows, integrations, or terms is a reason to reassess the original decision. Keep track of what changed and review whether the approved use, controls, and test evidence still apply before assuming the prior evaluation remains sufficient.
