Calculate business-software ROI by subtracting the software’s total benefits from its total investment cost, dividing the result by that cost, and multiplying by 100: ROI = (total benefits − total investment cost) ÷ total investment cost × 100. The result is only useful if you define the time period, include implementation and operating costs, measure benefits against a baseline, and explain how you will verify them.

A software business case should show more than one percentage. Pair ROI with total cost of ownership (TCO), net present value (NPV), payback period, and the assumptions behind each estimate so decision-makers can see how much value is expected, when it arrives, and how uncertain it is.

What does software ROI measure?

Software ROI measures the net benefits of an investment relative to its total cost over a defined period. A positive result means estimated benefits exceed costs during that period; a negative result means they do not. ROI does not, by itself, show how soon the investment pays back, whether the benefits are likely, or how much cash arrives in each year.

Use the calculation to compare a proposed system with the status quo or a credible alternative—not with an undefined “do nothing” scenario. For example, the status quo may include continued subscription fees, manual work, support costs, and the cost of maintaining older systems. Omitting those costs can make either the proposed software or the current process look better than it is.

Oracle’s 2025 ERP guidance and ISACA’s cloud ROI guidance describe the same basic calculation: subtract investment cost from value or gain, then divide by investment cost. ROI is commonly expressed as a ratio or percentage. State which format you use; a ratio of 2.5 is equivalent to 250% when expressed as a percentage.

How do you define the scope, baseline, and time horizon?

Before estimating dollars, specify exactly what is being evaluated and what would happen without it. A clear scope prevents a software proposal from receiving credit for benefits outside the project—or being charged for costs that belong to another initiative.

  • Software and scope: Name the system, included modules, integrations, locations, processes, and implementation work.
  • Users and adoption: Identify the affected teams and the level of adoption assumed. A benefit that depends on broad usage should not be modeled as if every user adopts immediately.
  • Baseline: Record the current tools, process performance, costs, and constraints, or describe the alternative being compared.
  • Start date and horizon: State when implementation costs begin, when benefits are expected to start, and how many years are included.
  • Objectives and measures: Define the business outcomes and the KPIs that will show whether they occur.

Use a consistent horizon for every option. SAP’s 2022 ERP analysis recommends considering the full lifecycle and at least five years for an ERP analysis; Oracle’s 2025 TCO guidance describes a span often ranging from five to ten years. These are examples for lifecycle planning, not universal rules for every software purchase. Choose a period appropriate to the system’s expected useful life, contract, renewal terms, and the decision being made.

Microsoft Learn’s guidance emphasizes setting objectives and measurable key results, defining KPIs, collecting data, using dashboards, benchmarking, and reviewing progress periodically. Practical software measures might include hours per transaction, process cycle time, error rate, conversion rate, service-level attainment, revenue per employee, support tickets, adoption, or retention. Choose measures that connect to the expected benefit rather than tracking metrics simply because they are easy to count.

What costs should be included in software ROI?

Include the economic cost of buying, implementing, operating, and eventually changing or retiring the system during the chosen horizon. The subscription invoice is only one part of the investment. Oracle’s 2025 TCO framework organizes the cost picture as purchase price, implementation costs, and operating costs over the selected period.

Cost category What to include Questions to resolve
License or subscription Initial charges, recurring fees, renewals, and expected price increases. Which users, modules, usage levels, and contract years are included?
Implementation and configuration Configuration, customization, integration, migration, data preparation, installation, and project management. What must be completed before the system can deliver the modeled benefits?
People and services Internal staff time, external consultants, professional services, and other project labor. Are staff hours assigned a cost even if the work does not create a new payroll expense?
Rollout and transition Training, change management, testing, rollout, parallel operations, and temporary productivity loss. Will teams need to maintain old and new processes at the same time?
Ongoing operations Infrastructure, hardware, security, governance, support, administration, maintenance, and recurring training where relevant. Which responsibilities remain with the organization after launch?

The Federal Reserve’s software-project guidance identifies activities such as configuration, interfaces, coding, installation, data conversion, implementation, and acceptance testing. It also treats training, end-user testing, and maintenance separately. The Australian National AI Centre’s current guidance calls out licenses, subscriptions, infrastructure, support, training, testing, change management, data preparation, governance, and oversight. Together, these are useful reminders to look beyond the purchase price when building the cost model.

Count internal labor as a cost when it consumes employee time or capacity, even if it does not result in a separate invoice. Also account for temporary disruption when implementation pulls staff away from normal work. Avoid counting the same expense twice—for example, as both a consultant fee and a fully loaded internal labor estimate for the same work.

Keep accounting classification separate from economic ROI. Whether a cost is expensed or capitalized under the organization’s applicable accounting rules does not determine whether it consumes cash, labor, or capacity for the business case. The ROI model should represent those economic resources consistently; finance should determine the accounting treatment.

How do you estimate and substantiate software benefits?

For each claimed benefit, identify the metric, baseline, responsible owner, expected timing, and evidence source. A benefit estimate is more credible when another person can trace how the number was produced and check it after launch.

Cost avoidance

Model costs that the organization expects not to incur, such as avoided hiring, a retired system, reduced vendor spending, or fewer external services. Distinguish a genuinely avoided expense from a budget that was merely proposed: the model should explain what action or alternative cost the software makes unnecessary.

Productivity and capacity

Estimate time saved using measured task duration before and after adoption, then value it using an appropriate fully loaded labor cost. The Australian National AI Centre recommends checking that saved time is redirected to useful work; time released from a task is not automatically a cash saving. If employees use the capacity to serve more customers, improve quality, or complete other work, explain that path rather than treating every saved hour as an avoided payroll expense.

A 2019 Nucleus Research case study for Salesforce illustrates one way to quantify reduced data entry and duplicate work: it used fully loaded hourly employee costs and included avoided hiring. IDC’s 2018 Salesforce methodology included developer efficiency, IT time savings, user productivity, and revenue gains alongside migration, training, and support costs. These studies show possible measurement approaches, not results that another organization should assume.

Revenue, quality, and risk

For revenue-related benefits, use incremental gross profit rather than unqualified revenue whenever the expected value depends on sales. State the causal path: for instance, what process improvement is expected to change customer conversion or throughput, and how that change is measured. For quality and risk, consider measurable changes such as fewer defects, errors, rework, incidents, fines, or service failures. Customer and employee outcomes—such as satisfaction, retention, or faster service—may also matter, but their financial value should be explained rather than asserted.

Prevent double counting

A single operational change can show up in several metrics. A shorter cycle time might release labor capacity, increase throughput, or contribute to revenue, but counting all three as independent benefits can inflate the business case. Select the value path that best reflects the expected outcome, or separate the components only when the causal links and accounting treatment are clear.

How do you calculate ROI and related measures?

After choosing a horizon, add the benefits and costs attributable to it, then apply the formula. Be explicit about whether the result is cumulative across the whole period or calculated for an individual year; the figures cannot be fairly compared if their periods differ.

  1. Sum the benefits: Add the monetary benefits expected within the defined horizon.
  2. Sum the investment costs: Include the relevant purchase, implementation, transition, and operating costs for that same horizon.
  3. Subtract costs from benefits: This is the net benefit.
  4. Divide net benefit by investment cost: This gives ROI as a ratio.
  5. Multiply by 100: This expresses the ratio as a percentage.

SAP’s 2022 five-year worked example uses $2,000,000 in benefits and $575,000 in investment: ($2,000,000 − $575,000) ÷ $575,000 = 2.479, which rounds to a ratio of 2.5, or 250% ROI. The result belongs to that example and its five-year assumptions; it is not a general expected return for ERP or other business software.

Report companion measures because each answers a different question. Forrester’s TEI terminology, in material published by Microsoft in 2024, describes ROI as net benefits divided by costs, NPV as discounted future net cash flows, and payback as the breakeven point.

Measure What it tells decision-makers What to document
TCO The total purchase or subscription, implementation, and operating costs over the selected period. Included cost categories and the time horizon.
ROI Net benefits relative to investment cost, typically shown as a percentage. Benefit and cost totals, period, and whether figures are cumulative.
NPV The present value of future net cash flows after applying a discount rate. Cash-flow timing and the organization’s chosen discount rate.
Payback period When cumulative net benefits recover the initial investment. When costs and benefits occur, not only their totals.
Benefit-cost ratio Total benefits divided by total costs, if this is the organization’s convention. Which benefits and costs are included and how the ratio is defined.

Do not treat discount rates as universal. The Microsoft/Forrester TEI material published in 2024 reports that organizations typically use rates between 8% and 16%, but the appropriate rate for a specific business case is the organization’s hurdle rate or finance policy. State the rate used in an NPV calculation and confirm it with finance.

  • Lifecycle or five-year TCO, where that horizon fits the decision.
  • Benefit size, timing, evidence, and the assumptions behind it.
  • ROI, NPV, and payback period.
  • Implementation complexity, integration risk, security, and compliance.
  • Adoption, usability, and change-management burden.
  • Scalability, exit costs, and vendor dependency.
  • Qualitative value, such as resilience, employee experience, or reduced operational risk.

A larger ROI percentage is not automatically the best choice. Benefits that arrive later, depend on weak evidence, or require a risky implementation may be less attractive than a lower-return option with stronger evidence, quicker payback, or strategic importance. Keep qualitative considerations visible instead of forcing them into an unsupported dollar estimate.

How do you track realized ROI after launch?

Turn the business case into a plan for checking outcomes. Assign each KPI an owner, a data source, a baseline, a target, and a review schedule. Compare planned with actual costs and benefits, and record changes in scope or assumptions so a missed target can be diagnosed rather than hidden in a revised forecast.

  1. Capture the starting point: Preserve baseline values and the method used to measure them before the new process changes the data.
  2. Review costs: Track project spending, operating charges, renewal pricing, support, and internal effort against the model.
  3. Review outcomes: Compare KPI results with the expected benefit timing and adoption assumptions.
  4. Investigate differences: Separate delayed implementation, low adoption, changed scope, inaccurate estimates, and benefits that did not materialize.
  5. Update the model: Revise forecasts using actual evidence and note the confidence level of remaining assumptions.

Microsoft Learn recommends dashboards, periodic reviews, benchmarking, and cost-attribution or chargeback models. These practices can help teams connect software costs to the functions or users receiving value. A documented model also gives later software decisions a more accurate baseline than a one-time approval spreadsheet.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What makes a software ROI business case credible?

A credible case is reproducible: leaders can see the comparison, assumptions, evidence, calculation, and owner for each material figure. It distinguishes forecast from observed results and does not claim more precision than its inputs support.

  • Use a named baseline and a defined alternative.
  • Match the cost and benefit periods.
  • Include implementation and recurring costs, not just the first invoice.
  • Link each material benefit to a measurable operational change.
  • State adoption, timing, renewal, and discount-rate assumptions.
  • Show scenario variation and uncertainty rather than a single optimistic forecast.
  • Separate financial benefits from qualitative value and explain any risk trade-offs.
  • Revisit the case after launch using actual performance and spending.

There is no universal ROI benchmark established for business software. Vendor-sponsored or commissioned studies can provide examples of methods and scenarios, but their results are not a guarantee of what a different organization will achieve.

Frequently Asked Questions

Should I annualize software ROI before comparing it with another project?

Only compare annualized returns when the same annualization method and time assumptions are used for both projects. For decisions involving cash flows at different times, show the timing and NPV as well as the cumulative ROI.

Can I calculate software ROI if some benefits are qualitative?

Yes. Keep outcomes such as employee experience or operational resilience visible as qualitative evidence instead of assigning them an unsupported dollar value. You can still calculate financial ROI from the benefits that can be credibly measured.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Should sunk costs be included when deciding whether to continue a software project?

For a forward-looking continue-or-stop decision, separate costs already incurred from costs and benefits that can still change. Retain actual sunk costs when reporting the project’s full realized ROI, but do not let them obscure the incremental economics of the next decision.

What should I do when actual ROI is below the forecast?

Trace the gap to specific drivers such as adoption, implementation delays, added scope, higher operating costs, or benefits that failed to materialize. Record the variance and update both the forecast and the operational plan using measured results.
