You can collect and organize project feedback without sending raw submissions to a cloud service: keep intake, normalization, grouping, and review on the user’s device, then make any export or remote processing a separate, visible choice. A practical first version needs only a minimal input schema, traceable records, conservative rules, human review, and a portable export.
Decide what the compiler needs to help you decide
Start by naming the decisions the tool should support—for example, identifying recurring bugs, sorting feature requests, or preparing release themes. Collect only fields that help with those decisions. A small input contract might include:
- Feedback text.
- An optional category, if the person submitting it can choose one.
- A submission date or project version, when needed to understand context.
- A stable source identifier so later summaries can be traced back to their submissions.
Keep contact details, account identifiers, IP addresses, and environment data out unless the project has a concrete reason to collect them. For intake channels that attach identifying information automatically, decide whether to discard, isolate, or redact it before analysis. Record why each field exists; availability alone is not a reason to retain it.
Choose a local architecture and make its boundaries clear
A local-first design means the core workflow can run on the user’s machine; it does not by itself guarantee privacy. Machine access, backups, extensions, dependencies, sync, telemetry, remote inference, and sharing can all create additional exposure. Check what each component does rather than treating “local” as a complete privacy promise.

For a first implementation, local files are often enough. A local database becomes useful when you need indexing, status changes, or more structured queries. Either way, use an ordinary documented export format such as JSON so the records are not trapped in one implementation. The local-first software paper recommends incremental local-first development, testing offline behavior, and making clear when data stays on-device versus being transmitted to a backend: Local-First Software: You Own Your Data, in spite of the Cloud.
Keep original submissions separate from derived records
Do not overwrite a submission with its cleaned or summarized version. Store raw input separately from normalized records, groups, and generated summaries. Give each derived item a stable reference to its source so a maintainer can check context, correct a classification, or remove an outdated summary.

A compact workflow state can help a small team distinguish intake from decisions. For example, use “new,” “triaged,” “accepted,” and “dismissed,” alongside explicit retention and deletion controls appropriate to the project. A useful implementation pattern—not a standard—is documented in the OpenSelf repository: source-attributed records, scope and sensitivity filters, owner approval before writes, and receipts explaining which records were selected or skipped. Those practices adapt well to issue drafts or release themes.
Automate predictable cleanup, not judgment
Use ordinary code for routine, explainable transformations: normalize whitespace, parse known date formats, and standardize fields. Deduplicate exact matches first. If you add near-duplicate detection, keep it conservative and preserve a link to every original submission so a maintainer can recover distinct context.

Apply explicit rules to redact identifiers you know how to recognize, and make those rules reviewable. Do not silently discard unusual feedback because it is difficult to classify. If the tool assigns categories, expose the category and the reason for the assignment; keep the original available to an authorized reviewer under the project’s retention policy.
Add summarization only as a reviewable aid
A local model may help draft groupings or themes, but there is no established best model or reliable accuracy level for this task in the sources cited here. If the privacy promise requires local processing, choose an option that actually processes locally and verify its dependencies and network behavior. If remote inference is offered, make it opt-in and state exactly what content will be sent and to which service.

Keep the source visible beside each generated summary. A person should compare the draft with the underlying submissions before converting it into an issue or public report. Do not ask a model alone to decide whether personal information is safe to retain or share.

Export should be a distinct action, not an invisible side effect of analysis. Before creating a GitHub issue, CSV, JSON file, or other output, show the exact content to be included and the redactions applied. Let the reviewer cancel or edit the export, and document its format so another tool can read it later.

For every outbound path, write down its destination, trigger, and payload. Separate user-triggered exports from automatic checks or telemetry. The YazSes privacy statement is an example of project documentation that names defaults and opt-in paths and lists egress; it describes that project, not an independent certification. Zed’s privacy page gives another example of scoped consent: “AI feedback sharing requires an explicit rating.” Zed also says that sharing once does not grant future permissions; these are Zed’s policies, not universal rules.
Build the first version in small, testable steps
- Write the input contract. Define the purpose, minimum fields, and handling for any identifiers an intake channel may attach.
- Choose local storage. Begin with files or a local database, and keep original submissions separate from normalized records and generated output.
- Add deterministic transformations. Normalize known fields, deduplicate conservatively, and apply explicit redaction rules while retaining source references.
- Add review states. Let a maintainer inspect, correct, accept, dismiss, or delete records and derived groupings.
- Test with networking disabled. Confirm that intake and local analysis still work, then inspect dependencies and enumerate any remaining network requests.
- Implement preview and export. Show the exact selected content and redactions before writing a file or sending anything to a service.
- Document operations. Explain storage location, backups, deletion, export format, and every network action and its trigger.
What local-first does—and does not—establish
The architecture comparison is a design aid, not a vendor ranking or legal conclusion. Applicable obligations depend on the project’s jurisdiction, users, and data types; the sources cited here do not determine those duties. Local storage reduces the need to transmit raw feedback for routine processing, while the project still needs to account for who can access the machine and its backups and what optional features send elsewhere.
