Audit the entire authorization chain, not just the agent’s chat screen. An effective review inventories every agent, connected application, plugin, tool, identity, token, role, data store and downstream service; calculates the combined access they create; removes unused or unnecessarily broad grants; and verifies that revocation actually stops calls. The practical standard is least privilege at three boundaries: the exact task, the resources and data it may reach, and the operations it may perform. High-impact actions need explicit allowlists plus fresh human approval or time-limited elevation, while every downstream hop must re-check authorization and emit correlated logs.
What does an AI-agent permission audit actually cover?
An agent can inherit authority from its model-facing tool list, its runtime identity, a user’s delegated consent, group membership, service-account roles, OAuth scopes, API keys and the permissions of systems it calls next. A permission that looks narrow in one interface can become broad when combined with other grants. The audit therefore follows the complete path from orchestrator to tool to downstream service.
For each workflow, document a named owner, sponsor and approver; its business purpose; deployment environment and tenant; approved data classification; permitted resources; allowed operations; and an expiry or review date. Microsoft’s least-privilege guidance summarizes the ownership requirement as: “Use a unique, dedicated agent identity with a named owner/sponsor and approver.”
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Clear out junk files and repair common Windows errors3Fix the driver behind crashes, sound loss and screen glitchesHow do I inventory every principal and integration?
Start with an authoritative list rather than relying on what an agent dashboard happens to display. Include dormant objects and emergency credentials so the review covers access that could be reactivated later.

- List agent identities. Record each production, test and development agent, its unique principal or service account, owner, sponsor, approver, environment, tenant and deployment location.
- List connected applications and OAuth clients. Capture SaaS applications, registered clients, delegated user grants, app-only grants, redirect URIs, audiences, issuers, refresh-token arrangements and token lifetimes.
- List tools and plugins. Include built-in functions, remote tools, MCP servers, browser or filesystem connectors, webhooks and custom actions. Record the exact actions each tool exposes, not merely its product name.
- List credentials. Identify API keys, signing keys, certificates, shared secrets, managed identities and short-lived tokens. Note where each secret is stored, who can rotate it and which systems accept it.
- List roles and inheritance. Export direct assignments plus group, team, subscription, workspace, repository, site and tenant memberships. Include policy bindings that grant access indirectly.
- List data stores and downstream services. Map files, databases, mailboxes, calendars, ticket systems, code repositories, deployment systems and external tenants that a tool can reach.
- Attach data classification. Mark whether each reachable collection contains public, internal, confidential, regulated or otherwise sensitive information. The classification should be recorded per resource or collection where possible.
- Assign review metadata. Every grant needs a business purpose, named owner, approver, date granted, expiry or next-review date and the workflow that uses it. Missing ownership is an access-review finding, not an administrative detail.
How do I calculate an agent’s effective access?
Trace a real workflow from the orchestrator through each tool to the final service, then combine every authority encountered along the route. The effective result is the aggregate of direct grants, inherited roles, delegated user authority, app-only permissions, token scopes and tool capabilities.
Trace each hop
Draw a path such as agent runtime → tool gateway → document service → export destination. At every hop record the principal presented, the token or credential used, the claims and scopes accepted, the resource targeted and the operation performed. Do not stop when the first API authorizes the call; a downstream service must independently validate the caller and its claims.
Check combinations, not isolated grants
Several narrow permissions can create a broad end-to-end capability. For example, read access to a directory, a search tool and an export action may together allow bulk extraction even though no single grant says “download everything.” Review the aggregate path for cross-resource and cross-tenant movement, not just each row in an access console.
Compare declared purpose with observed calls
For each workflow, write the smallest set of resources, data classes and operations required to complete its approved job. Compare that statement with token scopes, role assignments, tool schemas and logs. Any authority without a corresponding task is a candidate for removal or reduction.
What permission boundaries should I record?
Classify every permission along three dimensions. This prevents a vague label such as “access to documents” from hiding a tenant-wide export or administrative operation.

| Boundary | Questions to answer | Examples of precise values |
|---|---|---|
| Resource | Which tenant, subscription, workspace, site, repository, mailbox or collection? | One workspace; one repository; a named subscription; a single tenant |
| Data | Which records, labels or sensitivity classes can be read or changed? | Project documents only; internal tickets; no regulated records |
| Operation | Can the principal read, write, export, delete or administer? | Read metadata; create tickets; no delete; no role changes |
Record the boundary for both the agent and every connected tool. A tool that is technically limited to one repository can still violate policy if its query or export action bypasses the intended data boundary.
How do I find and remove excessive permissions?
Separate unused access from reducible access. Unused permissions create unnecessary horizontal exposure across resources; reducible permissions create vertical exposure by allowing a more powerful operation than the task needs.
Remove unused grants
Use call logs and workflow definitions to identify scopes and roles that have no legitimate use. Microsoft’s example contrasts an unused Calendars.Read grant with a workflow that actually needs Files.Read. Delete the unused calendar permission rather than retaining it “just in case.”
Replace broad grants with narrower equivalents
Where a workflow needs a capability but not its full breadth, replace the grant with the least-powerful equivalent. Microsoft gives User.ReadWrite.All versus User.Read as an example: if the agent only reads user profiles, the write-all permission is reducible and should be removed.
Validate after each change
Run the approved workflow after reducing a scope or role. Confirm the required operation still succeeds, the agent receives a clear authorization failure for disallowed operations and no fallback credential silently restores the removed access. Record the change, approver and test result.

How should I bind tools and high-impact actions?
Use a default-deny policy: allow only named tools and exact actions required by a workflow. OWASP states the rule plainly: “Start from deny and allow explicitly.” Permission prompts shown to an agent or user are not a security boundary if the agent can be manipulated.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Build an explicit tool allowlist
For each workflow, specify the tool name, action name, permitted resource pattern, data classes, argument constraints and calling identity. Reject unlisted tools and unexpected arguments at the gateway. Keep evidence-gathering tools separate from remediation tools so a read operation cannot be converted into a write by changing a parameter.
Put destructive actions behind a fresh decision
Require human approval or just-in-time elevation for delete, export, purchasing, deployment, privilege changes, bulk updates and cross-tenant movement. Approval should identify the exact action, resource, scope, requester, approver and time limit. A standing “agent may do anything after one approval” role defeats the control.
Use separate read and write identities
Give evidence-gathering workflows read-only identities and reserve write-capable identities for the narrow remediation step. The write identity should be unavailable to ordinary discovery tools and should expire or be disabled when the approved task ends.
How do I review OAuth permissions and credentials?
For remote tools, AWS Prescriptive Guidance recommends: “Use OAuth 2.0/2.1 – Implement industry-standard authentication for remote tools.” Authentication alone is not sufficient; pair it with least privilege, credential rotation, schema validation, TLS, data minimization, comprehensive tool logs, anomaly monitoring and rate limiting.

Inspect the authorization request and token
- Verify the client identity, redirect URIs, issuer and intended audience.
- Review every delegated and app-only scope, including scopes inherited through consent or policy.
- Set token lifetimes appropriate to the task; prefer short-lived, task-scoped tokens over standing credentials.
- Check refresh-token storage, rotation and revocation behavior.
- Require explicit consent for sensitive data and document who approved it.
- Confirm that downstream services revalidate issuer, audience, expiry, scopes and other claims instead of trusting the upstream tool.
Rotate and isolate credentials
Maintain a rotation owner and procedure for every key, certificate and secret. Do not share one credential across unrelated agents or environments. Test that a rotated or revoked credential cannot continue through a cached token, alternate endpoint or downstream service.
What should an agent-permission log contain?
Logs must let an investigator reconstruct who acted, under which authority, against what resource and how the request moved through the system. At minimum, capture:
- Agent identity and named owner.
- The human or service on whose behalf it acted.
- Role, effective scope and token or grant identifier.
- Tool and exact action invoked, including validated arguments.
- Target resource, tenant and data classification where available.
- Timestamp, result and reason for denial or failure.
- A correlation ID shared by the orchestrator, tool gateway and downstream service.
Correlate events across all hops. Alert on unusual scope expansion, bulk access, repeated authorization failures, unexpected tool sequences and activity outside the workflow’s normal tenant or resource boundary. Retain enough context to distinguish an approved elevation from an unapproved privilege change.
How do I test revocation, isolation and recovery?
A permission review is incomplete until disablement and recovery are exercised. Perform the tests in a non-production environment first, then prove the production control with an approved change window.
Recommended Free Tools
- Disable the agent. Turn off its runtime identity or deployment and attempt a new call through every exposed entry point.
- Revoke grants. Remove delegated consent, app-only assignments, group or role membership and tool allowlist entries.
- Invalidate tokens. Revoke active access and refresh tokens, then test previously issued tokens until their expected invalidation behavior is confirmed.
- Rotate credentials. Replace keys, certificates and secrets; verify old values fail at the orchestrator, gateway and downstream service.
- Check downstream enforcement. Confirm each service independently rejects calls after upstream disablement. A blocked chat interface is not evidence if a direct tool endpoint still works.
- Test rollback and recovery. Restore the minimum approved configuration, verify required workflows, and document the exact sequence and elapsed time for emergency access removal.
Use operating-system or platform sandboxing to isolate filesystem, network, secret and tool access. Prompts and model instructions cannot substitute for those enforcement boundaries.

When should an agent or connected app be reviewed again?
Assign a review date to every grant and trigger an earlier review whenever the workflow, tool set, data classification, tenant boundary, model, deployment environment or ownership changes. A new downstream integration is an authorization change even if the chat experience is unchanged.
At each review, compare the current inventory with production configuration and recent logs, recalculate effective access, remove stale grants and rerun revocation tests. Keep permission rules in version control so an approver can see what changed, why it changed and which test demonstrated that the new boundary works.
Which controls matter most when comparing agents or connected apps?
Use the same axes for every product or internal design so a polished consent screen does not obscure weak enforcement.

What should be on the final audit checklist?
- Every agent, app, plugin, MCP server, identity, credential, role, token and downstream service has an owner and purpose.
- Effective access has been calculated across direct, inherited, delegated, app-only and tool permissions.
- Resource, data and operation boundaries are written in testable terms.
- Unused grants are deleted and reducible grants replaced with narrower equivalents.
- Tools and actions are allowlisted from a default-deny baseline.
- Delete, export, purchasing, deployment, privilege changes, bulk updates and cross-tenant movement require fresh approval or time-limited elevation.
- OAuth clients, redirect URIs, issuers, audiences, scopes, token lifetimes and refresh handling are reviewed.
- Credentials are unique where practical, stored securely and rotated by an assigned owner.
- Logs correlate orchestrator, tool and downstream calls and include identity, scope, resource and result.
- Disablement, grant revocation, token invalidation, credential rotation, downstream blocking and recovery have all been tested.
- Version-controlled rules and review triggers keep the audit current after ownership, model, tool, data or environment changes.
Frequently Asked Questions
Can a chat prompt safely authorize a destructive agent action?
No. A prompt can be altered, misunderstood or produced by a manipulated workflow, so it cannot enforce authorization. Enforce the decision in the tool gateway and downstream service with an allowlisted action, a constrained resource and a fresh approval or just-in-time grant.
What is the practical difference between delegated and app-only access?
Delegated access carries a user’s authority and should be bounded by what that user and the workflow are allowed to do. App-only access represents the application or agent itself, so it needs its own owner, purpose, scopes and review; it should not silently inherit a human’s broad rights.
How can I prove an emergency revocation really worked?
Use a recorded test that attempts calls through the normal agent path, direct tool endpoint and each known downstream service after disablement. The evidence should show failed authorization, invalidated tokens or rejected credentials, removal of inherited roles and a documented restoration of only the minimum required access.
Should development and production agents share OAuth clients or keys?
They should be inventoried and controlled separately so a test change or leaked development secret cannot authorize production calls. Separate identities also make ownership, logs, rotation and revocation unambiguous.
