To assess the risks of investing in companies with high AI capital spending, test whether demand can earn back the cost of equipment and infrastructure before those assets need replacement. Examine cash flow, depreciation, debt and leases, project delays, customer concentration, and whether demand comes from end users or from financing arrangements within the AI ecosystem. High spending can build valuable capacity, but it does not by itself prove that a company will earn an attractive return.
The figures below are estimates and projections published in 2026, not guaranteed outcomes. They focus on large US hyperscalers, so they should not be applied automatically to every chipmaker, data-centre owner, AI model provider, or application company. This is a framework for comparing risks, not a recommendation to buy or sell a security.
What makes high AI capital spending risky for investors?
Capital spending, or capex, is money a company invests in long-lived assets such as data centres, servers, networking equipment, and power infrastructure. The risk is not simply that the bill is large. It is that the company may spend faster than it can turn that infrastructure into durable revenue and cash flow.

Capacity may arrive before customer demand, equipment may lose economic value sooner than expected, or power and grid delays may postpone revenue. A company can also carry substantial obligations through leases or financing structures that are less visible than reported debt.

For an investor, the useful question is therefore not “How much is the company spending?” but “What return can it earn on this spending, how soon, and who bears the downside if the plan fails?” A disciplined assessment connects each new investment to revenue evidence, cash generation, asset lives, financing, and the company’s position in the AI supply chain.
Is AI spending supported by real customer demand?
Look for evidence that customers are paying for AI at scale, not just testing it or helping finance the capacity being built for them. Demand is more credible when recurring or contracted revenue, utilization, and customer willingness to pay support the investment.
Check the quality of revenue visibility
Review recurring revenue, signed contracts, backlog, renewal patterns, and customer concentration. A large backlog is not automatically equivalent to cash already earned: consider how much is contractually committed, when delivery and payment are due, and whether a small number of customers account for a large share. High concentration makes a company more exposed if one customer delays a project, renegotiates, or reduces purchases.
Distinguish pilots from scaled deployment
Enterprise pilots show interest, but they do not establish that customers will use a service broadly or pay enough to cover the infrastructure behind it. Look for signs that deployments are expanding beyond trials and that usage or revenue is growing alongside capacity. Utilization matters because an expensive data centre or server fleet can weigh on returns if it is built but underused.
Test pricing and end-user willingness to pay
Ask whether the company can charge enough to cover computing, networking, power, and other operating costs while preserving a return on the initial investment. A rising usage figure can coexist with weak economics if prices are falling or infrastructure costs remain high. Consider whether customers could switch providers, reduce usage, or bring workloads elsewhere if prices rise.
J.P. Morgan Asset Management’s 2026 analysis says higher capex plans have recently been rewarded only when accompanied by higher revenue estimates. It also argues that investors need evidence that demand can deliver a positive return quickly enough to avoid undue strain on cash flow. That is a useful test: spending plans matter less than whether revenue expectations and realized demand can keep pace.
How can you tell whether a company can afford its capex?
Compare investment with the cash the business generates, rather than judging the spending figure in isolation. Capex relative to operating cash flow, revenue, and free cash flow shows how much financial room remains for other needs.

Use several cash-flow measures
- Capex to operating cash flow: Shows how much cash generated by operations is being absorbed by investment. A rising ratio can leave less cash available for debt service, liquidity, or shareholder returns.
- Capex to revenue: Indicates the scale of investment relative to the business producing sales. Compare it over time and with relevant peers, while accounting for differences in business mix.
- Free-cash-flow conversion: Check how much operating cash flow remains after capex. Falling free cash flow can be an intended consequence of expansion, but it raises the importance of demand, financing access, and the expected time to returns.
- Liquidity and capital allocation: Consider whether spending is reducing cash reserves or constraining buybacks and other uses of cash. A company’s ability to keep funding investment without weakening its balance sheet is part of the risk assessment.
J.P. Morgan Asset Management estimated that five US hyperscalers would spend USD 697 billion on capex in 2026, with AI capex rising from 33% of their operating cash flow in 2023 to an estimated 93% in 2026. PIMCO’s 2026 estimate was nearly USD 690 billion of capex in 2026 and USD 870 billion in 2027, with capex absorbing 94% of operating cash flow in both years, compared with 40% in 2023. These are publisher estimates, not audited outcomes; the figures also reflect different estimates and should not be treated as interchangeable.
Those forecasts make cash-flow coverage a central issue. If spending absorbs most operating cash flow, a delay in monetization, an increase in operating costs, or a weaker business cycle can leave less room to adapt. Compare the company’s own cash generation with its investment plan and financing obligations rather than assuming that a large balance sheet makes every project safe.
How should you account for depreciation and obsolete equipment?
Estimate how quickly the assets will lose economic value, and test whether the expected revenue arrives before they need replacement. Reported earnings can look stronger when useful-life assumptions spread equipment costs over more years, so investors should examine alternative assumptions.
Rebuild earnings under shorter useful lives
Review depreciation policies and model what happens if GPUs, servers, or data-centre equipment have shorter useful lives than the company assumes. Faster depreciation raises expenses sooner and can reduce reported profit. More important, a short economic life means the company may have to reinvest earlier to remain competitive.
Cambridge Associates’ 2026 analysis expects revenue for five major hyperscalers to rise 54% and EBITDA to rise 111% from year-end 2025 through 2028. Over the same period, it estimates depreciation could increase by roughly 175% to more than 340%, depending on asset-life assumptions. These projections illustrate how strongly the earnings picture can depend on the time over which infrastructure costs are recognized.
Include maintenance and replacement spending
Initial construction is not the full cost of operating an AI infrastructure business. In your analysis, account for ongoing maintenance and replacement capex as well as the original buildout. A company that must keep investing heavily simply to maintain capacity may generate less cash available for investors than its initial expansion plan suggests.
Consider whether financing outlasts the equipment
The Bank of England warned in 2026 that AI chips may have shorter economic lives than the long maturities of financing used to fund them. That mismatch matters: a company may still owe money after the hardware securing the investment has lost value or stopped generating the expected cash flow. Stress the investment using shorter asset lives, not only the company’s most favorable accounting case.

What debt, leases, and refinancing risks should you check?
Reported debt is only one part of the financing picture. Reconcile it with leases, guarantees, special-purpose vehicles, and borrowing tied to customer or supplier contracts to understand the obligations the business may ultimately have to meet.

Map obligations beyond the balance-sheet debt line
Read disclosures for lease commitments and other financing arrangements alongside conventional borrowings. Ask who is legally responsible for repayment, what assets or contracts support the obligation, and what happens if a project underperforms. A structure can shift where risk appears without removing the economic cost of a failed investment.
PIMCO reported roughly USD 136 billion of hyperscaler debt issuance year-to-date in its 2026 analysis and cited USD 822 billion in future, non-discounted lease commitments. The lease figure is a future commitment total, not a present-value debt measure. The two figures describe different things and should not be added together as if they were directly comparable.
Check maturities and access to refinancing
Compare when debt and other material obligations come due with when the assets are expected to generate cash. If repayment depends on refinancing, consider whether the business could still access financing under a weaker market or lower valuation. The Bank of England’s 2026 warning is that off-balance-sheet financing can obscure where risk sits and that maturity mismatch can weaken collateral values and debt-service cash flows.
A strong current cash position can provide a buffer, but it does not settle the question of future debt service. Assess the whole funding plan: operating cash flow, cash reserves, debt issuance, lease commitments, and the repayment timeline.

Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Could power or construction delays undermine the investment?
Yes. Spending does not create usable revenue-generating capacity until key infrastructure is available and operational. Power, grid access, cooling, networking, and chip supply can all affect when a project earns revenue and which part of the AI supply chain captures its value.
Cambridge Associates identified power as a persistent bottleneck in its 2026 analysis and advised investors to ask which bottlenecks are durable. That distinction matters: a temporary delay may shift expected revenue into a later period, while a persistent constraint can limit how much capacity a company can put to work.

For a company with major infrastructure plans, identify the dependency between each spending commitment and the steps needed to bring capacity online. Look for exposure to delayed power connections or other physical constraints, then consider what happens to cash flow if construction or operations start later than expected. Do not assume that equipment purchases alone establish that a site can serve customers.
Stanford’s AI Index reported in 2026 that hyperscaler annual capex had more than doubled since ChatGPT’s release and that Google reported more than USD 150 billion of capex in 2025. That scale provides context for the buildout, not proof that every project will be productive or that the same growth can continue.

How can you spot circular or ecosystem-funded demand?
Investigate whether reported demand ultimately comes from independent end customers or is being supported by deals among companies that depend on one another’s success. Prepayments, offtake agreements, supplier financing, minimum-purchase commitments, and related-party structures can make demand appear stronger while leaving risk concentrated within the ecosystem.
PIMCO’s 2026 analysis distinguishes ecosystem-underwritten induced demand from organic demand supported by broad enterprise adoption, productivity gains, and end-user willingness to pay. This does not mean that every prepayment or long-term purchase agreement is unsound. It means investors should examine who is funding the purchase, whether the end customer is using the product, and whether revenue would remain if related financing or commercial support ended.
- Trace who pays, who receives the cash, and whether the parties have other commercial or financing ties.
- Read commitments for minimum purchases, prepayments, supplier support, and conditions that could change the payment obligation.
- Ask whether end users are adopting the product broadly enough to support demand without repeated incentives from companies in the same ecosystem.
The point is to assess the quality and independence of demand, not to infer misconduct from a commercial relationship. A company may have genuine customers and still have a significant portion of demand supported by financing arrangements that deserve closer scrutiny.

AI capex does not create equal exposure across the companies supplying or using infrastructure. Compare the layer a company occupies, its pricing power, customer concentration, reinvestment needs, valuation, and capacity to withstand weaker cash flows.
What’s actually slowing this PC down?

| Layer | Questions to ask | Risk lens |
|---|---|---|
| Hyperscalers | Can they turn large infrastructure budgets into customer revenue and positive returns while preserving cash-flow flexibility? | Capex intensity, depreciation, leases, and the scale of future reinvestment. |
| Chip designers and memory suppliers | How concentrated are customers, and how much of expected earnings depends on continued infrastructure expansion? | Demand expectations, pricing power, valuation, and exposure to a spending pullback. |
| Networking, power, and cooling providers | Are they positioned to benefit from persistent infrastructure needs, or does project timing depend on bottlenecks easing? | Delivery timing, supply constraints, customer concentration, and the durability of demand. |
| Data-centre owners | Are facilities usable and supported by power, and what financing or lease obligations accompany construction? | Utilization, physical constraints, commitments, and the gap between project spending and cash generation. |
| Model providers and applications | Can customer adoption translate into durable revenue that covers the cost of the computing used? | End-user willingness to pay, customer concentration, and reliance on capacity or financing supplied by others. |
The questions in the table are comparison prompts, not claims that every company in a layer has the same business model or risk. J.P. Morgan Asset Management reported wide performance dispersion in 2026 and said a capex pullback would likely hit semiconductor companies hard because of recent gains and embedded earnings expectations. That is a warning about expectations and exposure, not a forecast that every semiconductor company will fall.

How do you stress-test an AI investment?
Build explicit downside cases and trace their effects through revenue, costs, cash flow, and financing. A single optimistic growth forecast will not reveal whether the company can withstand changes in utilization, equipment lives, or infrastructure timing.
- Set a slower-spending case. Model what happens if hyperscalers slow capex growth or reduce orders. Consider how that change could affect suppliers whose expected earnings depend on continued spending.
- Reduce utilization and prices. Test weaker use of installed capacity and lower prices for AI services. Recalculate revenue and the cash generated after operating expenses.
- Shorten useful lives. Increase depreciation under faster obsolescence assumptions, and include maintenance and replacement capex. Check whether the asset remains productive long enough to support its financing.
- Raise financing costs. Test higher interest rates or less favorable refinancing access against debt, leases, and other commitments. Pay particular attention to obligations due before assets generate the expected return.
- Delay power and infrastructure. Push back the date when a project can serve customers to reflect delayed grid connections or other bottlenecks. Check the cash-flow effect of spending that precedes usable capacity.
- Test a technology shift. Consider a new architecture that reduces demand for existing hardware. Assess both the value of current assets and the company’s need to invest again.
- Aggregate portfolio exposure. Look through funds and holdings to identify overlap. Several investments with different names may still depend on the same hyperscaler budgets, suppliers, or infrastructure buildout.
For each case, ask whether the company can still fund its obligations and maintain operations without assuming that new capital will always be available. Compare the size and timing of the cash shortfall, not just the direction of a share-price scenario. PIMCO’s 2026 analysis makes the broader point that the current pace of capex requires transformative productivity gains to accrue to the specific layers taking on leverage.
What should you compare before investing?
A compact comparison can help distinguish a company with a credible return path from one whose outlook depends on unusually favorable assumptions. Use consistent time periods and definitions where possible; estimates from different publishers may not be directly comparable.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Clear out junk files and repair common Windows errors3Fix the driver behind crashes, sound loss and screen glitches| Measure | What to examine | Why it matters |
|---|---|---|
| Capex intensity | Capex relative to revenue and operating cash flow | Shows how demanding the investment plan is relative to the business funding it. |
| Free-cash-flow conversion | Cash remaining after investment, plus changes in buybacks and liquidity | Reveals whether expansion is constraining other financial options. |
| Revenue visibility and utilization | Recurring or contracted sales, backlog quality, usage, customer concentration, and pricing | Tests whether there is evidence of demand at a scale and price that can support capacity. |
| Asset lives and replacement needs | Useful-life assumptions, depreciation, maintenance, and replacement capex | Measures how sensitive earnings and cash requirements are to faster obsolescence. |
| Financing burden | Debt, leases, guarantees, special-purpose vehicles, maturity profile, and refinancing access | Helps locate obligations and identify repayment or collateral mismatch. |
| Execution and ecosystem exposure | Power and other bottlenecks, circular-demand indicators, and related-party arrangements | Shows whether capacity can be delivered on time and whether demand is independently supported. |
| Valuation and overlap | Embedded expectations and exposure shared across individual holdings and funds | Captures how much optimism is already reflected and how concentrated the portfolio may be. |
Before drawing a conclusion, check that you are comparing like with like: the same period, company group, and definition of capex or cash flow. Forecasts are not actual results, accounting useful lives differ, and companies in different layers can have very different revenue and financing structures.
Frequently Asked Questions
Does a large AI capex budget automatically mean a company will grow faster?
No. Spending can increase capacity, but growth depends on whether customers use that capacity and pay enough to support it. The amount invested is an input; it is not evidence by itself of a profitable outcome.
Why can AI infrastructure demand look strong even when end-user demand is uncertain?
Companies can support purchases through arrangements such as prepayments, minimum-purchase commitments, or supplier financing. Those arrangements may be commercially legitimate, but they can make it harder to judge how much demand is ultimately backed by independent customers.
How should I compare AI companies with very different business models?
Compare the economic risks each company actually carries rather than ranking them by spending alone. A supplier’s dependence on customer budgets is different from a data-centre owner’s utilization and financing exposure, so use measures suited to the company’s place in the supply chain.
Can a diversified fund still be highly exposed to AI capex risk?
Yes. Different holdings can rely on the same infrastructure spending cycle even if they operate in different parts of the supply chain. Looking through overlapping holdings can reveal shared exposure that is not obvious from fund names or headline holdings.
