Assess a company’s AI infrastructure spending by testing whether contracted demand, utilization, pricing and cash generation can repay the full cost of building and refreshing its capacity—before assuming that growing AI demand will translate into shareholder returns. Then examine whether the company can actually secure power, complete projects on time and meet its obligations, including leases, purchase commitments and debt-like financing outside its reported debt total.

AI infrastructure is expensive to build before customers use it. A company can spend heavily on servers, networking, buildings, cooling, transformers, backup power and grid connections while demand, utilization and prices remain uncertain. The investment question is therefore not simply whether AI is growing. It is whether a particular company can turn the capacity it is paying for into durable cash returns, while managing hardware replacement, financing and operating constraints.

Scale helps establish why the question matters, but it does not settle the answer. The International Energy Agency (IEA) estimated that five large technology companies would spend more than $400 billion on capital expenditure in 2025, with that amount expected to rise another 75% in 2026. Separately, the IEA estimated that data centres consumed about 415 terawatt-hours (TWh), or 1.5% of global electricity, in 2024; their electricity demand had grown about 12% annually since 2017. These are sector-level figures, not forecasts of any one company’s revenue, profitability or share price.

What makes heavy AI infrastructure spending risky?

The central risk is a mismatch: costs and financing commitments arrive before a company has proved that customers will use the capacity at prices sufficient to cover construction, operations and replacement. A facility can be built but underused; a GPU can be rented but not earn back its purchase cost before a newer model makes it less attractive.

  • Demand risk: customer interest, announced plans or uncommitted bookings may not turn into sustained paid usage.
  • Utilization and pricing risk: available capacity may sit idle, or competition may reduce the price customers will pay for compute.
  • Capital-return risk: growth spending may exceed operating cash generation for an extended period, with no clear payback.
  • Obsolescence risk: hardware may lose performance, compatibility or customer appeal before its accounting useful life ends.
  • Power and delivery risk: a project may be delayed or impaired by grid connections, electricity supply or price, permitting, construction or supplier problems.
  • Financing risk: reported debt may not capture the full economic burden of leases, guarantees, purchase commitments or other structures.

These risks interact. A delayed grid connection postpones revenue while financing and project costs continue. A demand shortfall can depress both utilization and rental prices, worsening the economics of capacity that has already been built.

How can I tell whether demand will use the capacity?

Rebuild the revenue case from evidence of paid, usable demand rather than from the company’s total announced capacity or broad statements about AI adoption. Focus on what customers have committed to buy, how much capacity is being used, the price they pay, and what happens when a contract expires.

Separate commitments from possibilities

Examine contracts, backlog and committed capacity, but determine what each measure actually requires the customer to pay for and when. Check cancellation rights, minimum usage or payment obligations, delivery conditions, renewal terms and whether the company must first complete a facility or secure power. A backlog figure is not equivalent to revenue already earned; its value depends on enforceability, timing and the customer’s ability and willingness to proceed.

Test the utilization and pricing assumptions

Ask for utilization by site, equipment generation and customer segment, and compare it with the assumptions behind planned expansion. Review pricing per GPU-hour where the company discloses it, along with discounts, contract duration and renewal rates. Capacity that is technically installed but awaiting commissioning, customers or power should not be treated as productive capacity.

IREN Limited’s 2026 Form 10-K warns that demand may not develop or be sustained and that excess unused capacity can depress results. That company-specific disclosure is a useful example of the risk to examine, not proof that the same outcome applies to every issuer.

Stress-test a demand delay and price decline together

Model a two-year delay in enterprise adoption at the same time as a decline in GPU rental prices. This is more revealing than testing each setback alone: capacity that takes longer to fill may also have to be sold at lower prices. Recalculate revenue, operating cash flow and the time required to recover capital under that combined scenario. Show which contracts, customers or assumptions would have to hold for the base case to remain viable.

How do I judge whether capex can earn a return?

Compare the cash the business can generate with the full cost of both building and maintaining its infrastructure. A large capex number is not automatically a bad investment, but it needs a credible path to incremental cash returns rather than a story based only on future scale.

Separate growth spending from maintenance

Identify growth capex—the spending to add capacity—and maintenance capex—the spending needed to keep existing capacity productive. If a company reports only a combined number, note that limitation rather than assuming all spending creates new revenue. Include the whole system: servers and GPUs, networking, buildings, cooling, transformers, backup power and interconnection. The IEA identifies these as parts of AI infrastructure and notes that bottlenecks can delay commissioning.

Use a small set of linked return measures

  • Incremental revenue per dollar of capex: compare the additional revenue attributable to new capacity with the capital spent to build it.
  • Incremental gross profit per dollar of capex: use gross profit as well as revenue so that operating costs do not disappear behind a growth claim.
  • Cash return on invested capital: assess cash generated by the investment against the capital required, including supporting infrastructure where disclosed.
  • Payback period: estimate how long it takes for cumulative cash returns to recover the investment. Test whether that period is shorter than the useful commercial life of the equipment.
  • Free-cash-flow conversion: compare operating cash flow with total capex and track whether cash generation improves as new capacity comes online.

These are analytical measures, not standardized promises of future performance. Be consistent about which costs and periods you include, and distinguish a return on a completed, utilized site from a projected return on a facility that is still being built.

Model cash needs as well as returns

Compare operating cash flow with maintenance and growth capex over time. If spending persistently exceeds internally generated cash, identify how the gap is funded and what happens if outside financing becomes more expensive or less available. Then model depreciation and equipment replacement: reported earnings can differ substantially from the cash required to keep the service competitive.

Could GPUs become obsolete before they pay for themselves?

Yes. Accounting useful life is not the same as the period a GPU remains commercially competitive or compatible with customer workloads. Check the company’s assumptions against hardware product cycles, likely customer preferences, software compatibility and the resale value it expects to recover.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

IREN Limited’s 2026 Form 10-K says, “The rapid pace of technological advancements in GPU hardware presents a risk of hardware obsolescence.” It also warns that insufficient customer revenue may prevent recovery of capex. Those statements illustrate two connected questions: how quickly older equipment may lose appeal, and whether the company can earn enough before that happens.

Run at least two sensitivities against the company’s stated assumptions: an accelerated refresh that shortens the period of useful service, and a lower residual or resale value at replacement. Include the cost and timing of buying the next generation of equipment. If the return case works only when older GPUs stay productive and valuable for an unusually long time, that is an important dependency to understand.

Are AI infrastructure debts hidden off balance sheet?

Reported borrowing is only one part of the financing picture. Reconcile gross debt with lease liabilities, purchase commitments, guarantees, joint ventures and special-purpose vehicles, then ask who bears the cost if demand, project completion or refinancing falls short.

The Bank for International Settlements (BIS) reported that hyperscaler corporate-bond issuance exceeded $100 billion in gross issuance in 2025. In 2026, the BIS described some off-balance-sheet arrangements as “shadow borrowing”: obligations economically akin to debt but largely outside corporate balance sheets. This is a system-level warning, not evidence that any specific company has undisclosed borrowing.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

For each major commitment, examine payment timing, duration, termination rights, guarantees, recourse and whether the company must make payments even when a facility is underused. Where a joint venture or special-purpose vehicle owns assets, determine whether the company has obligations to fund it, support its debt or buy capacity from it. Operating expenses can conceal a financing burden from a debt-only comparison if the underlying commitment is economically difficult to avoid.

How exposed is the company to power and grid delays?

Power is a physical operating requirement, not a minor cost assumption. Verify that the company has a credible route to deliverable electricity at each planned site, and that the timing, price and operating terms support the financial model.

Check the path from announced site to powered capacity

  • What megawatts are contracted, and which are only planned or under negotiation?
  • What interconnection milestones remain, and when does the company expect each one to be met?
  • What are the curtailment terms, backup-power arrangements and conditions for non-supply?
  • What electricity prices are assumed, and how sensitive are margins to increases?
  • What permitting, construction, equipment or community restrictions could delay the site?

A planned megawatt is not necessarily a commissioned megawatt. If a connection or permit is delayed, capacity may not generate revenue on the schedule used in the investment case. The IEA identifies electricity, grid connections, manufacturing capacity, chips and capital as bottlenecks; its sector-level analysis does not establish the status of an individual company’s projects.

IREN’s 2026 Form 10-K warns that outages, non-supply or limits on electricity, delayed grid connections—including those resulting from political pressure or regulation—and higher electricity costs may materially affect operations and financial performance. Treat this as a company-specific risk disclosure and check the actual site, contract and jurisdiction rather than applying it uniformly to all operators.

Which counterparties can disrupt the plan?

Measure dependence on customers, suppliers, utilities and financing providers. Concentration can turn one cancellation, delivery failure, operating restriction or refinancing problem into a company-wide setback, especially when infrastructure is built for a small number of buyers.

Review customer concentration alongside contract terms and renewal dates; supplier concentration alongside delivery schedules and alternatives; and utility concentration alongside the company’s ability to manage interruptions or price changes. IREN identifies supplier dependence, customer concentration and counterparty credit risk among its risks. For any company, test customer cancellation, supplier delay, utility restrictions and refinancing at wider spreads as distinct scenarios.

How should I compare two companies with heavy AI capex?

Use the same definitions and time periods for both companies, and compare operating proof alongside announced buildout. A larger planned capacity figure is not enough to establish better economics if the company has weaker utilization, less secure power or a greater financing burden.

Comparison What to examine Why it matters
Capex per unit of contracted capacity Capital spent or committed relative to capacity supported by customer commitments; clarify what each company counts as contracted. Shows how much capital is required to support the demand claimed.
Utilization and pricing Capacity in use, pricing per GPU-hour where disclosed, and renewal terms. Tests whether installed equipment is generating revenue at sustainable prices.
Cash flow versus growth capex Operating cash flow, maintenance capex and growth capex, using consistent periods. Shows whether expansion is funded internally or depends on continued financing.
Leverage and commitments Gross debt, leases, guarantees, purchase commitments and relevant joint-venture obligations. Provides a broader view of the claims on future cash than debt alone.
GPU age and refresh Equipment age, stated useful lives, replacement plans and residual-value assumptions. Tests whether the expected earning period matches commercial reality.
Power and interconnection Secured power, connection milestones, curtailment terms and electricity-price exposure. Distinguishes announced capacity from sites that can be powered on time.
Customer and supplier concentration Dependence on large customers, critical equipment suppliers and financing providers. Shows where a single counterparty problem could have outsized effects.
Regulatory and construction exposure Permits, construction status, local constraints and delivery dependencies. Tests execution risk that may postpone revenue or raise costs.

Use disclosures with care: accounting labels, definitions of capacity and treatment of leases or joint ventures may differ. If a comparable figure is not disclosed, record it as unknown rather than treating the missing information as favorable.

  • Expansion plans are described in detail, but customer commitments, utilization or renewal evidence is thin.
  • Revenue projections require high utilization and stable pricing, but the company does not explain how those assumptions are supported.
  • Growth capex rises while operating cash flow and free cash flow remain weak, with no clear schedule for improving cash returns.
  • Useful lives or residual values appear essential to payback, but the company does not show the effect of faster replacement or lower resale proceeds.
  • Capacity targets depend on power, interconnection, permits or construction milestones that are not yet secured or completed.
  • Reported debt looks modest compared with the company’s leases, guarantees, long-term purchase obligations or project commitments.
  • Key customers, suppliers, utilities or lenders are concentrated, while the financial model assumes uninterrupted renewals and deliveries.

These are diligence prompts, not a scoring system or proof of failure. Their significance depends on the size, duration and contractual terms of the exposure and on the company’s available cash and financing options.

Can these risks produce a reliable probability of failure or fair value?

No universal failure probability or fair value follows from the sector spending and electricity figures, financing trends or a risk disclosure from one company. The IEA figures describe the sector, the BIS describes financing structures at a system level, and IREN’s filings illustrate risks disclosed by one issuer. None establishes a guaranteed return or the outcome for an individual company.

A more defensible assessment makes the assumptions visible: how much demand is contracted, when capacity can be powered, what utilization and pricing are needed, how quickly hardware must be refreshed, and how obligations are funded. The result should be a range of outcomes tied to those assumptions—not a single certainty inferred from industry growth.

Frequently Asked Questions

Does AI industry growth guarantee a return for an infrastructure company?

No. Industry growth describes a broad opportunity, while an investor’s result depends on a company’s purchase price, financing, execution and ability to earn cash returns from its own assets. A growing market can still contain projects that are delayed, underused or uneconomic.

Why can reported earnings look better than cash generation at an AI infrastructure company?

Accounting earnings include non-cash items such as depreciation, while operating and investing cash flows reflect when money is collected and spent. For a capital-intensive operator, compare earnings with operating cash flow and capex rather than treating either measure as a substitute for the other.

What does it mean when a company reports planned AI capacity?

It may refer to capacity announced or under development, not equipment already installed, connected to power, commissioned and serving paying customers. Ask the company to define the measure and separate planned, contracted, powered and revenue-producing capacity.

Should investors avoid every company that is spending heavily on AI infrastructure?

High spending alone does not establish that an investment is poor; the key issue is whether the expected cash returns justify the capital and risks. The available sector and company disclosures do not support a blanket rule or a reliable single probability of failure.
