Do not automatically halve the invoice when AI halves delivery time. Price the customer’s measurable result and the continuing capability you provide, then choose a fee structure that matches scope certainty, outcome observability and who controls delivery risk. Use time-and-materials (T&M) for discovery and changing requirements, fixed or milestone fees for clearly accepted deliverables, subscriptions or usage bands for ongoing access, and outcome or gain-share fees only when results can be measured and attributed. For most AI-enabled services, a hybrid contract—a fixed discovery or implementation fee, a recurring platform or support charge, and a capped variable component—is the safest transition model.
AI changes the cost of producing software, but it does not erase testing, security, integration, accountability or the business value of the finished service. The pricing decision is therefore about the unit of value, not a simple conversion from hours to tokens.
Why does AI make hourly software pricing less reliable?
Hours are an input to delivery, not automatically the customer’s value unit. If an engineer uses an agent to complete a task in two hours instead of eight, the customer still receives the accepted feature, migration or business result—not four hours of “saved work.” UK Government Commercial Function guidance says payment should link to outputs and provider performance; when a contract transfers more delivery risk to the supplier, the supplier may include a risk premium.
Pure hourly billing can also reward inefficient work and make customers feel penalized for a provider’s productivity. Yet abandoning T&M immediately is dangerous when requirements, architecture or data quality are unknown. In exploratory work, the buyer is paying for access to scarce expertise and for learning that defines the eventual solution. AI can reduce the effort required for that learning without making the uncertainty disappear.

Stanford’s 2026 strategy map evaluates pricing by two observability questions: can both parties observe the business outcome, and can they observe the provider’s input costs? As AI makes input costs harder to interpret and compresses seats and labor, consulting tends to move toward hybrid and asset-based structures rather than a single universal replacement for hourly rates.
Which pricing model fits each type of software service?
Match the commercial mechanism to the work’s certainty and the provider’s control. The following models cover the practical choices.

How should discovery and uncertain scope be priced?
Use T&M, a capped day-rate budget or a paid diagnostic with explicit assumptions. State what the diagnostic will produce: for example, an architecture decision record, a data-readiness report, a prioritized backlog and acceptance tests. Set a spending cap and a decision date. Once requirements and tests are stable, move to a fixed or milestone price.

What works for a defined implementation or migration?
Use a fixed fee or milestone schedule tied to deliverables and objective acceptance criteria. A milestone might require a migration of a named data set, a measured recovery-time objective, or a production release that passes specified security and performance tests.
Write change control into the contract. AI may reduce the supplier’s effort, but the supplier still owns delivery quality and the buyer receives the agreed output. If a dependency changes—such as an unavailable API, a new regulatory requirement or customer-provided data arriving late—the parties should have a documented repricing or schedule mechanism.

When is a subscription or retainer appropriate?
Use recurring pricing when the customer values access, availability, maintenance, monitoring, updates or a support team over a one-time deliverable. General Services Administration SaaS guidance recognizes fixed-term seat, unit or subscription pricing. Microsoft distinguishes fixed subscriptions from token- or usage-billed applications, which is useful when consumption materially drives cost.

Do not assume a seat remains a fair unit after AI automation. If one automated workflow replaces several user seats, price the capability, transaction band or service level instead, or include a periodic true-up so the customer is not paying for inactive capacity.
When can usage-based pricing work?
Choose a usage metric that is countable, auditable and linked to cost: processed documents, API calls, monitored assets or completed workflow runs. Publish included volume, overage rates, throttling rules and a forecast method. Usage pricing limits overpayment when activity is genuinely variable, but it can punish a customer for inefficient workflow design if each extra event is billed without regard to the value created.
When is outcome or gain-share pricing safe?
Outcome-based pricing links fees to measurable business results. AWS describes modern outcome models as tying payment directly to measurable results, and the Technology Services Industry Association (TSIA) similarly defines the model as linking customer fees to business outcomes. Use it only when four conditions are met:
- One repeatable outcome: Define exactly what counts, such as accepted documents, cases resolved, qualified jobs completed or downtime avoided.
- A documented baseline: Record the pre-contract performance, time window, data source and seasonality.
- Sufficient provider control: The supplier must control enough causal factors to influence the result. Customer staffing, pricing, demand, third-party outages or poor source data cannot be left unexamined.
- Agreed measurement and attribution: Specify the formula, reporting cadence, quality threshold, audit rights and treatment of exceptions before charging begins.
AWS recommends measurable quality, efficiency or productivity gains rather than vague claims of “AI value.” TSIA’s control requirement is equally important: a provider should not promise a percentage of savings it cannot causally influence.
How can a provider avoid unlimited performance risk?
Set a fixed base that covers committed capacity and a capped variable component for verified outcomes. Define a floor so the provider can staff the service and a ceiling so the customer is protected from runaway usage or an unexpectedly large invoice. Include service-level exclusions for force-majeure events, customer dependencies, third-party systems and data-quality failures.

Use staged commitments. For the first quarter, make the variable fee small and collect telemetry. After enough observations exist to estimate variance, adjust the cap, baseline or percentage. Do not promise outcome percentages before that evidence exists.
Should the price be cut in half when delivery time is cut in half?
No. First verify that the finished work still meets the required quality, security, reliability and acceptance standards. Then allocate the productivity surplus using three tests: the customer value created, competitive alternatives and who bears delivery risk.
A fixed-price supplier normally can retain efficiency gains because the customer bought a defined result. The UK Government Commercial Function notes that a supplier may price transferred risk into that fee. If the customer supplied a detailed specification and bears most change risk, competition may force some of the gain into a lower price at renewal. If the supplier funds discovery, assumes integration risk and guarantees service levels, retaining more of the upside can be justified.

These are tendencies, not rules: compare the buyer’s alternatives and the cost of failure.
What is a transparent way to share AI gains?
Keep the agreed fixed fee for the defined outcome, publish service-level and quality measures, and offer a rebate or gain share only when verified savings exceed a baseline. For example, a service could retain its base implementation fee and return a portion of audited operating savings above the customer’s documented pre-launch cost, subject to a quality threshold and an annual cap.
Avoid a promise based on “AI savings” when the counterfactual is unobservable. If demand fell, the customer changed its process and a new data source arrived at the same time, the provider cannot credibly claim all improvement. In that case, price the capability and service level rather than a disputed percentage of savings.

How should companies build a hybrid AI-services contract?
A practical default has three layers, with each layer using a metric suited to its uncertainty.

This structure reflects Stanford’s hybrid recommendation while balancing risk and return as advised by UK commercial guidance. It lets the parties learn before making the most uncertain part of the price variable.
What should be measured before changing the price metric?
Measure successful work, not raw AI output. Microsoft recommends cost per successful outcome, including retries, correction effort and a predefined quality threshold. A model that generates ten drafts to obtain one accepted document has not delivered ten outcomes; the rework belongs in the cost calculation.
- Outcome: Count accepted, production-ready results rather than generations or tokens alone.
- Quality: Record defect rates, rejection reasons, human-review time and security exceptions.
- Economics: Track model and infrastructure usage, staff capacity, correction effort, gross margin and support load.
- Customer impact: Measure the agreed business baseline, adoption, renewal and expansion.
- Reliability: Record latency, availability, rollback events and incidents against the service level.
BCG identifies telemetry, forecasting and customer-success capability as foundational for AI-era commercial models. Instrument these fields before negotiating a gain share; otherwise the contract will turn data gaps into arguments.

Buyer behavior shows why a seat-only model is under pressure. BCG reported in 2025 that 40% of software buyers cited seat reduction as their primary lever for reducing software spending. Deloitte reported that 78% of software companies provide visioning services as an investment or at break-even cost, and 65% do so for assessment services. Treat these early services as deliberate qualification and measurement work, not as an excuse to hide an uncertain implementation estimate inside a free package.
How can a company choose the right model step by step?
- Classify the work: Mark each work package as discovery, defined delivery, ongoing capability or measurable operation.
- Score certainty: Document scope stability, acceptance-test maturity, outcome observability and provider control.
- Select the base mechanism: Use T&M or a capped diagnostic for low certainty, fixed milestones for stable scope, and subscription or usage bands for ongoing service.
- Add variable economics carefully: Introduce gain share only after baseline, attribution and quality rules are signed.
- Set protections: Add caps, floors, overage rules, change control, audit rights and customer-dependency clauses.
- Review with evidence: Revisit the metric quarterly after enough observations exist to estimate variance, margin and customer value.
What common pricing mistakes should be avoided?
- Dividing the old invoice by hours saved: This ignores outcome value and can underfund quality assurance, security and accountability.
- Putting ambiguous work on a fixed fee: Fixed price requires fixed scope; use a staged diagnostic instead.
- Charging tokens as if they were value: Tokens measure model consumption, not accepted business results.
- Promising an uncapped gain share: External factors can make the supplier liable for outcomes it cannot control.
- Keeping seat counts unchanged: Automation can compress seats; revise the unit to capability, transaction or service level.
- Launching without telemetry: Without baselines, retries, quality data and attribution rules, neither party can verify the invoice.
What is the defensible default for most companies?
Start with a paid, capped discovery phase; convert stable scope into a fixed or milestone implementation fee; place ongoing access and support on a subscription or retainer; and add a small, capped outcome or usage component only where the metric is observable and the provider has meaningful control. Keep the base price tied to the accepted capability, not to the number of human hours an AI-enabled team happens to record.
Frequently Asked Questions
Can we still bill hourly when engineers use copilots or agents?
Yes, for discovery, incident response and other work whose scope genuinely changes during delivery. Define the rate, cap the budget, describe the expected learning outputs and set a conversion point to a fixed or milestone price once acceptance tests are known.
What if the customer cannot agree on a measurable business outcome?
Keep the commercial model tied to accepted deliverables, service levels or a measurable usage unit. Run a short assessment to establish a baseline, but do not make payment depend on a result that neither party can audit.
How often should an AI-services pricing metric be revisited?
Set a quarterly review after launch, with an earlier trigger for a material change in model costs, volume, quality or customer process. Change the metric only through a written amendment that preserves historical baselines and auditability.
Who owns AI-generated work when a fixed-fee project finishes early?
The contract should define ownership, licensing, confidentiality, security review and acceptance independently of production time. A faster delivery schedule does not remove the supplier’s obligation to meet those terms.
