AI-ready onboarding in a payments company is not primarily a chatbot or prediction model. It is a connected, governed workflow in which customer information, verification evidence and legal documents move between systems without repeated manual entry. In the Novatti case described by CIO, four business units operating across Australia and New Zealand had different onboarding processes, systems and compliance checks. The company’s redesign connected those foundations first, creating a process that could support later AI use without multiplying control gaps.

The account is a Workato-sponsored BrandPost published by CIO on 13 August 2026, so its implementation description and outcomes should be read as a vendor-sponsored case narrative rather than an independent performance assessment. It reports qualitative changes—less re-keying, fewer status chases and more reusable information—but no measured improvement in time, cost, error rate or conversion.

What does AI-ready onboarding mean in a payments business?

AI-ready onboarding means that the underlying process is standardized, connected and auditable before intelligent automation is introduced. A customer’s organization identity, verification status, product information, approvals and signed documents should have defined owners, consistent data fields and traceable handoffs. An AI assistant can then retrieve or act on governed information instead of guessing across disconnected archives.

For a payments firm, onboarding crosses sales, compliance, operations, legal and product teams. It may begin with a company record in a CRM, continue through organization verification, collect product-specific details and end with contracts and approvals. If each business unit performs those activities differently, an AI pilot encounters inconsistent inputs and exceptions that humans resolve by email or spreadsheet. The practical test is therefore not whether a model can generate text; it is whether the process can provide complete, current and permissioned context.

Novatti is the payments company featured in the case. The article says it had grown into four business units, each with its own onboarding process, systems and compliance checks, while leadership wanted one consistent customer experience.

Why can fragmented onboarding block an AI project?

AI exposes process weakness rather than repairing it automatically. When the same customer is represented differently in several systems, a model cannot reliably determine which record is authoritative. Missing verification evidence, duplicated requests and undocumented exceptions also make it difficult to explain an automated decision to a customer, auditor or regulator.

Point-to-point integrations create a second problem. Every new product or business unit can require another connector, mapping and maintenance burden. Changes to a verification provider or legal-document workflow then ripple through brittle links. Engineers spend time keeping interfaces alive instead of improving customer journeys, while frontline staff compensate for gaps with manual checks.

The Novatti account frames this as a foundation issue: the process, systems and compliance checks beneath an AI use case may be the real constraint. Fixing those foundations gives any later model a defined place to operate, with human review where policy requires it.

What are the five lessons from Novatti’s onboarding overhaul?

1. Fix the process and systems beneath the model

Start by mapping the complete onboarding journey, including queues, re-keying, duplicate checks, email attachments and informal approvals. Document which data is collected, who can change it, what evidence supports a decision and how long records must be retained. This reveals whether a proposed AI feature is solving a genuine bottleneck or merely adding another interface to a broken handoff.

For each step, define an explicit status and owner. “Verification requested,” “verification passed,” “legal review required” and “contract signed” are operational states that downstream systems can consume. A controlled state model is more useful than a free-text note because it supports routing, reporting and audit reconstruction.

2. Design for scale from the start

Novatti CEO Mark Healy’s mandate in the article was: “It should be exactly the same effort,” referring to the desired effort at current customer volume and at one hundred times that volume. That is a design target, not a measured result. It means the workflow should rely on reusable rules, event-driven handoffs and capacity that does not grow linearly with every new customer.

Design reviews should ask what happens when volume increases, a product launches, a business unit joins the platform or a verification exception rate rises. Avoid embedding unit-specific assumptions in custom scripts. Use shared data definitions, configurable policy checks and queues that can be monitored and rebalanced. Scaling also requires a safe failure mode: if an external verification service is unavailable, the case should pause visibly for an authorized person rather than silently creating an incomplete customer record.

3. Connect systems before adding intelligence

The described response orchestrated the CRM, verification systems and legal-document workflows. Information entered once could flow to the systems that needed it, replacing repeated re-entry at handoffs. This sequence matters because an AI assistant cannot consistently summarize or recommend from records it cannot access, reconcile or trust.

Integration should begin with the minimum data contract between systems: customer identifier, organization details, verification result, evidence location, product request, approval state and document status. Define validation rules and ownership for every field. Log each transfer with a timestamp and source so compliance teams can distinguish an original value from a later correction.

4. Use onboarding as an AI-readiness test case

Onboarding is a practical proving ground because it touches several systems and carries compliance obligations. A pilot can test identity resolution, permissions, workflow routing, document search, exception handling and audit logging in one bounded journey. Those capabilities can later support other use cases without copying the original integration work.

Choose an AI role that is assistive and reviewable at first: classify incoming documents, identify missing fields, draft a summary for an analyst or suggest the next permitted step. Keep the authoritative decision in the governed workflow until accuracy, explainability and escalation procedures are demonstrated. The test should measure whether staff can verify the AI’s output and whether every action is traceable, not only whether a response is generated quickly.

5. Measure time returned to teams, not only process speed

A faster timestamp is not the only value of connected onboarding. The case describes engineers spending less time maintaining point-to-point integrations, sales staff no longer manually chasing document status, automatic notifications after signatures and searchable legal documents consolidated from separate archives. These are reductions in coordination work that give skilled staff more time for customer, risk and product decisions.

Measure those effects directly. Record how many touches a case needs, how often sales requests a status update, how long engineers spend on integration maintenance, how many documents require manual filing and how frequently staff repeat a completed verification. Establish a baseline before changing the workflow, then compare the same definitions afterward. The article supplies no numerical before-and-after results, so these are measurement recommendations rather than reported Novatti statistics.

Which systems should connect before AI is added?

Connect the systems that own a decision or create evidence, not every application in the company. The following coverage gives a practical starting point.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
System or workflow Role in onboarding Connection to govern
CRM Creates the prospect or customer organization record and captures commercial context. Use a stable organization identifier and synchronize approved profile fields rather than copying free-text notes.
Verification service Checks the organization and returns a result with supporting evidence or an exception. Store the result, evidence reference, timestamp and policy version so a later product request can reuse the completed check.
Product intake Collects details specific to the payment product, market or risk profile. Attach new requirements to the existing verified organization; request a new check only when policy or material facts require it.
Legal-document workflow Generates, reviews, signs and stores agreements. Publish document status events and a searchable canonical copy instead of relying on inboxes or separate archives.
Orchestration and audit layer Routes work, applies policy, records exceptions and exposes status. Log every handoff, actor, time, source record and human override for investigation and reporting.

This architecture does not require every team to abandon its specialist application. It requires clear interfaces and an orchestration layer that coordinates them. A firm can preserve local tools while presenting customers and staff with one coherent journey.

How should verification be sequenced and reused?

Verify the customer organization at first contact, then carry the completed result forward when product-specific details are added. Reuse is safe only when the firm records what was checked, when it was checked, which policy applied and what changes would invalidate the result.

  1. Create one organization record. Capture the legal name, registration details, jurisdiction and a stable internal identifier in the CRM. Resolve possible duplicates before opening downstream work.
  2. Run the initial organization check. Send the required fields to the verification system and retain the response and evidence reference. Route uncertain or failed matches to a designated reviewer.
  3. Publish a governed status. Mark the organization as verified, rejected or requiring review, with the reason and timestamp. Do not represent an unreviewed response as approval.
  4. Collect product details separately. Add the requested payment product, markets, expected activity and other policy-required information to the existing organization record.
  5. Evaluate reuse rules. Compare the new request with the conditions of the earlier check. Trigger additional verification only for changed ownership, jurisdiction, risk facts, expiration or another documented policy condition.
  6. Pass the approved context to legal workflows. Populate contract data from the canonical record and notify responsible staff when signatures or exceptions require action.

This sequence avoids asking a customer to repeat the same organization verification for every product while preserving a reasoned path to refresh it when circumstances change.

How can a firm make onboarding scale across business units and products?

Standardize the parts customers should experience consistently and configure the parts that genuinely differ. A shared organization record, verification state model, audit format and document-status vocabulary can serve all units. Product-specific questions, approval thresholds and local legal requirements can remain policy modules that the orchestration layer invokes when needed.

Use a capability inventory before selecting automation. List every business unit’s systems, data owners, required checks, document types, exception paths and retention rules. Mark which elements are common and which are local. This prevents a “standard” journey from silently dropping a regional requirement, while also exposing duplicate tools that could be retired or connected.

Scale testing should include volume, concurrency and failure scenarios. Replay representative cases with multiple products, delayed verification responses, duplicate organizations, unsigned contracts and a temporary outage of an external service. Confirm that queues show ownership, retries do not create duplicate records and a human can resume a paused case with full context.

How should teams measure the value of reducing manual work?

Build a measurement plan around effort, quality, control and customer experience. A single cycle-time number can improve while staff spend more time correcting errors, so pair speed with workload and risk indicators.

Dimension Useful measure Interpretation
Staff effort Touches per onboarding, status-chasing requests, manual document filing and engineering hours spent maintaining integrations. Shows time returned to sales, operations, legal and engineering.
Flow Elapsed time between defined states, queue age and percentage of cases paused for missing information. Locates bottlenecks without treating every delay as a model problem.
Quality Duplicate records, repeated verification, data corrections and contracts generated with incorrect fields. Tests whether reuse and synchronization are reliable.
Control Cases with complete evidence, logged approvals, documented overrides and successful audit retrieval. Confirms that efficiency has not weakened compliance.
Customer experience Requests for the same information, abandonment at document steps and clarity of status communications. Connects internal automation to the journey customers actually feel.

Set ownership for each measure and preserve the definitions through the change. Report qualitative outcomes when a numeric baseline does not exist; do not turn a plausible benefit into an unsupported return-on-investment claim.

What does the case imply when comparing onboarding approaches?

The useful comparison is architectural, not a vendor scorecard. The CIO account does not provide comparative performance data or an independent test. It does, however, suggest the dimensions a payments firm should examine.

Comparison axis Fragmented handoffs Connected orchestration AI added before foundations
Data handoffs Repeated entry and conflicting records. Defined interfaces pass an authoritative organization context. Model receives incomplete or contradictory context.
Verification Checks may be repeated for each unit or product. Completed checks are reusable under explicit refresh rules. Automation may recommend actions without reliable evidence.
Auditability Evidence is scattered across inboxes and applications. Status, source, timestamps and overrides are logged centrally. Generated output is difficult to explain or reproduce.
Scalability Each new unit adds bespoke links and maintenance. Shared capabilities support configurable products and regions. More volume amplifies existing exceptions and control gaps.
Human work Staff chase status and reconcile documents. People handle exceptions and decisions with context assembled. Staff review suggestions without dependable workflow state.

  1. Map the current state. Interview sales, compliance, operations, legal and engineering. Draw the customer journey and every system handoff, including manual work that is not documented.
  2. Choose a bounded pilot. Select one onboarding path that crosses the CRM, verification and legal-document workflows and has a clear owner. Record baseline effort, quality and control measures.
  3. Define the canonical data model. Agree on organization identifiers, required fields, statuses, evidence references, retention and permissions. Resolve ownership disputes before automating transfers.
  4. Build orchestration and observability. Implement controlled handoffs, retries, exception queues, notifications and an audit trail. Give staff a screen or report that shows the current state without opening every underlying system.
  5. Test reuse and failure. Verify that a second product can consume the first organization check, while changed facts trigger a refresh. Simulate duplicates, missing documents, delayed responses and service outages.
  6. Introduce assistive intelligence. Start with document classification, field extraction, summaries or next-step suggestions that a qualified employee can approve. Log prompts, source records, output and overrides where policy requires.
  7. Expand by capability. Add business units and products only after the common data, policy and monitoring controls work in the pilot. Retire redundant point-to-point links as shared interfaces become dependable.

What pitfalls should teams avoid?

  • Automating an undefined process: If owners and statuses are unclear, automation only moves confusion faster. Establish the state model first.
  • Treating verification as a one-time perpetual fact: Reuse must have expiry and change triggers set by compliance policy.
  • Hiding exceptions: A failed match or missing signature needs an explicit queue, reason and accountable person, not an invisible retry loop.
  • Measuring only elapsed time: Include correction work, audit completeness and staff touches so speed does not mask new risk.
  • Assuming one business unit represents all others: Validate regional, product and legal differences before declaring the workflow standard.
  • Calling a sponsored case independent proof: The Novatti description comes from a Workato-sponsored CIO BrandPost. Use it for design lessons, and obtain your own baseline and controls evidence before making an investment decision.

What is established—and what is not—about Novatti’s results?

The published account says Novatti connected CRM, verification and legal-document workflows; verified an organization at first contact; allowed later product details to be added without repeating completed verification; reduced integration maintenance for engineers; removed manual document-status chasing for sales; automated post-signature notifications; and consolidated searchable legal documents. Those are qualitative descriptions attributed to the sponsored article.

It does not publish named before-and-after figures for onboarding duration, cost, error rate, conversion, customer volume or engineering hours. The one-hundred-times scale statement is a quoted design mandate, not evidence that volume was actually increased by that factor. Readers evaluating a similar program should treat these distinctions as essential when building a business case.

Frequently Asked Questions

Does AI-ready onboarding require generative AI on day one?

No. A firm can become AI-ready by standardizing data, interfaces, permissions and audit trails while keeping decisions human-led. Those controls make a later model easier to test safely and replace if it fails.

How can compliance teams approve reuse of an earlier verification?

They should define documented validity conditions, such as unchanged ownership, jurisdiction, risk facts and policy version. The workflow can then reuse the result only when those conditions hold and route any change for a fresh review.

What should customers see during a connected onboarding journey?

They should receive clear status updates, know which information is still required and avoid resubmitting facts already accepted. Internal orchestration should reduce uncertainty without exposing sensitive verification evidence unnecessarily.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Can a smaller payments firm apply these lessons without replacing every system?

Yes. Start with one product and connect only the CRM, verification and document workflows that own decisions or evidence. Preserve specialist applications while introducing shared identifiers, status events and an auditable exception queue.
