AI is moving fleet maintenance beyond fixed service intervals and breakdown-driven repairs. By combining vehicle-condition data, telematics and maintenance history, systems can flag potential faults earlier, help technicians investigate them and support scheduling repairs around routes and shop capacity. They assist decisions; they do not guarantee a failure prediction or replace a technician’s judgment.

What changes when AI enters fleet maintenance?

Traditional preventive maintenance is often planned around mileage, engine hours or calendar intervals. Reactive maintenance begins after a warning or failure. AI-supported maintenance adds another input: patterns in vehicle data that may signal a developing problem before a conventional warning appears.

In a typical workflow, the system analyzes telematics or vehicle-condition signals, sometimes alongside service records and work orders. It flags an anomaly or likely fault for a manager or technician to review. Staff can inspect the vehicle, monitor it, or plan a repair, then fit that work around vehicle availability and shop capacity. The practical benefit is not simply an alert; it is getting useful information to the person who can act on it in time.

Three ways AI can support a maintenance operation

Spotting potential faults earlier

Predictive systems look for patterns associated with a developing issue. In two vendor-reported pilots, faults were detected in some vehicles before diagnostic trouble codes (DTCs) triggered. That can give a fleet an earlier opportunity to investigate, but a prediction is not proof that a component has failed. Staff still need to validate alerts and decide what action is appropriate.

Guiding diagnosis and repair

AI can support the technician after a concern is raised, not just predict a concern. A guided-repair system may use fleet data and accumulated knowledge to help identify likely causes or repair steps. Hitachi Digital Services describes such a solution alongside a proactive diagnostics model used in a large Penske deployment. This approach aims to reduce the work of finding and resolving a fault, while leaving inspection and repair decisions with people.

Connecting maintenance with fleet operations

Telematics and maintenance information can be brought together to give managers a broader view of vehicle condition and upcoming work. HCLTech describes a connected-fleet platform linking near-real-time telematics data with vehicle-condition and predictive-maintenance visibility. OBD telematics can contribute preventive-maintenance data, but commercial vehicles and mixed fleets may use different connectors, protocols and systems, so compatibility and integration need to be checked.

Deployment Reported result How to interpret it
CDTA transit-agency pilot; 22 vehicles, beginning October 2021 The National Academies of Sciences, Engineering, and Medicine reported that more than 75% of predictions were accurate. CDTA initially observed alerts for three months without making repairs to assess prediction accuracy. One agency’s one-year pilot, described in a 2025 report; not a general accuracy rate for other fleets or vehicle types. Following the pilot, CDTA selected Preteckt and continued the technology on some vehicles.
Penske lease trucks and proactive diagnostics Hitachi Digital Services reported in 2025 that its AI-driven guided-repair solution was in use on more than 117,500 lease trucks, and that a proactive diagnostics model was used on more than 150,000 vehicles. The vendor also reported 15 minutes saved per repair and more than 90,000 breakdowns prevented annually. Vendor-reported deployment and outcomes; they describe this implementation, not a guaranteed saving or reduction for another fleet.
North American long-haul operator; 100-truck pilot Intangles reported detecting engine faults before DTC codes triggered in 37% of pilot trucks. It estimated that one repair strategy could save more than $4,500 in annual diesel costs per vehicle and reported an 8% fuel-efficiency increase. Company case-study claims. The diesel-cost estimate used US Department of Energy average retail diesel pricing dated September 11, 2023; it is not a current or universal savings figure.
Municipal CNG refuse-vehicle pilot Intangles reported detecting engine faults before DTC codes triggered in 30% of pilot trucks. It estimated $4,200 in repairs, parts and towing savings during the pilot and reported savings of over $500 per vehicle per month. Vendor-reported estimates for that pilot; the figures should not be treated as expected savings for other fleets.

A separate 2026 State of Sustainable Fleets / STN market brief reports that survey respondents estimated 20% of their fleets were AI-enabled as of late 2025, while 49% said none of their fleet vehicles were AI-enabled. Maintenance diagnostics and preventive maintenance each accounted for 19% of respondents’ stated AI uses. These are survey estimates and reported use cases, not independently verified adoption rates across all fleets.

What determines whether a system is useful?

AI depends on the quality and coverage of the information it receives, and on what happens after an alert arrives. A system with incomplete vehicle data, weak integration or alerts no one owns can add noise without improving maintenance decisions.

  • Vehicle and data compatibility: Confirm coverage for the fleet’s vehicle makes, models, engines and telematics equipment, including any mixed-fleet gaps. Check whether the system can use existing diagnostic, vehicle-condition and maintenance-history data.
  • Meaning of an alert: Distinguish a fault code or condition report from a prediction about a potential failure. Ask how predictions are validated and what evidence is shown to a technician.
  • Actionability: Determine whether technicians receive likely causes or repair guidance, or only a notice that something may be wrong.
  • Workflow ownership: Decide who reviews alerts, who approves inspection or repair, and how work is coordinated with dispatch, routes, parts and shop capacity.
  • Staff confidence: Technicians need a way to verify alerts and see whether they are useful. In the CDTA pilot, staff first observed predictions before acting; the agency also had to address technician skepticism with evidence and workflow support.
  • Vendor evidence and support: Ask what the vendor measured, in which deployment and under what conditions, and what implementation and ongoing support require.

How to evaluate a pilot

A pilot should test whether the system improves the fleet’s decisions—not merely whether it generates alerts. Establish a baseline and agree on success measures before rollout, then compare results for the pilot vehicles with an appropriate historical or comparison group where practical.

  1. Choose a representative scope. Include the vehicle types, operating conditions and data sources the fleet expects to support. Record any vehicles or systems that are incompatible or excluded.
  2. Validate alerts before relying on them. Track which alerts lead to confirmed issues, which are false alarms, and which cannot be verified. Define what counts as an accurate prediction and how long before a fault or conventional warning it must arrive to be useful.
  3. Measure maintenance outcomes. Track diagnostic time, repair time, repeat repairs, unplanned downtime, parts and labor, and vehicle availability. Compare like with like and account for changes in routes, usage and maintenance practices.
  4. Check operational fit. Observe whether alerts reach the right people, whether technicians can act on the guidance, and whether repairs can be scheduled without creating avoidable disruption.
  5. Decide what to scale. Expand only if the results are meaningful for the fleet and the costs, false alarms, integration work and support needs are acceptable.

A vendor’s reported savings or prediction accuracy can help define questions for a pilot, but cannot establish what another operation will achieve. The material available does not establish an independently measured, cross-fleet average for AI maintenance accuracy or savings.

Where AI fits in the maintenance decision

For fleet owners, the most defensible use is decision support: earlier visibility into possible faults, a more structured path to diagnosis and better coordination of planned work. Keep existing inspection, safety and maintenance responsibilities in place, and treat AI output as evidence to assess rather than an automatic instruction to repair or defer work.
