AI companies fund data center expansion through a mix of operating cash flow, borrowing, equity or strategic investment, leases, and long-term power and infrastructure contracts. Early construction was funded largely from cash generated by the businesses; as investment has accelerated, external financing and future contractual commitments have become more important. For investors, the key question is not simply how much a company spends, but whether its cash generation, financing capacity, and eventual customer revenue can support the commitments it is making.
How do AI companies pay for data centers?
There is no single funding source. A company can use cash generated by its existing businesses, issue debt, sell equity or accept strategic investment, lease facilities and equipment, and enter long-term contracts for power or infrastructure. These approaches can be used at the same time: cash may cover part of construction while debt, leases, and contracts secure the rest of the capacity needed to operate.
The mix matters because each source moves costs and risks through a different channel. Operating cash flow is generated by the business but has competing uses. Debt brings interest and repayment obligations. Equity can dilute existing owners. Leases and power contracts can commit future cash before a facility is operating or generating revenue. A company that looks cash-rich today may therefore still be taking on substantial future obligations.
J.P. Morgan describes the funding mix as shifting toward debt and equity as AI capital expenditure expands. That is a change in emphasis, not evidence that every company has abandoned internal funding. The appropriate question is whether the financing structure fits the expected pace of construction, the timing of demand, and the company’s broader capital-allocation plans.

What do recent spending and cash-flow figures show?
Reported figures illustrate the scale of investment, but they are not directly interchangeable. Companies report different measures, cover different fiscal periods, and do not isolate AI-only data center spending in a standardized way. The figures below are best read as indicators of company-wide investment and funding capacity—not as a clean ranking of AI spending.
| Company | Period | Reported figure | What it measures |
|---|---|---|---|
| Alphabet | 2024 | $52.5 billion | Capital expenditures |
| Alphabet | 2025 | $91.4 billion | Capital expenditures |
| Amazon | 2025 | $128.3 billion | Cash capital expenditures, primarily technology infrastructure supporting AWS and fulfillment capacity |
| Amazon | 2025 | $139.5 billion | Cash provided by operating activities |
| Amazon | 2025 | $25.0 billion | Debt proceeds received |
| Microsoft | Fiscal 2025 | $136.2 billion | Cash from operations |
Alphabet’s capital expenditures rose from $52.5 billion in 2024 to $91.4 billion in 2025. The company also said it expects a significant increase in technical-infrastructure investment in 2026. Amazon reported $128.3 billion in cash capital expenditures for 2025, compared with $77.7 billion in 2024; the company said the spending primarily reflected technology infrastructure, most of it supporting AWS growth, as well as additional fulfillment capacity, and expected both categories to increase in 2026.
Amazon’s $139.5 billion of cash provided by operating activities is useful context for its $128.3 billion of cash capital expenditures. A simple subtraction gives about $11.2 billion before other investing and financing activity, debt repayment, dividends, buybacks, and other demands on cash. It is not a measure of cash freely available for shareholders, nor does it show which dollars funded which project. It does show why investors should assess spending against cash generation rather than treating a large operating-cash-flow number as proof that investment has no cost.
Microsoft reported $136.2 billion of cash from operations in fiscal 2025. The available data does not provide a corresponding capital-expenditure figure for that period, so this number alone cannot establish how much cash remained after infrastructure investment. The company said it would continue capital expenditures to support cloud growth and investment in AI infrastructure and training. In all three cases, reported technical infrastructure or company-wide spending is broader than AI-only facilities; published totals should not be treated as precise measures of AI investment or returns.
What are the main ways companies finance the build-out?
Operating cash flow
Cash generated from operations is often the first source of funding because it avoids issuing shares or borrowing specifically to pay for construction. It also preserves the ability to invest without creating a new contractual payment schedule. But operating cash has other uses: existing operations, taxes, acquisitions, debt obligations, dividends, and share repurchases can all compete with capital expenditures.
Investors should compare operating cash flow with cash capital expenditures over the same reporting period, then consider the other claims on cash. The calculation is a starting point, not a complete cash-flow forecast: accounting definitions, cash timing, and capital-allocation choices affect what remains. Also distinguish a cash-capex measure, such as Amazon’s reported figure, from a company’s broader capital-expenditure measure.

Debt
Borrowing lets a company raise capital without selling ownership stakes, and it can spread the cost of a long-lived asset over time. Amazon reported $25.0 billion of debt proceeds received in 2025. Alphabet said it had raised capital through debt and may continue to seek debt or other forms of financing to support capital and operating needs.

It can also make a company more sensitive to interest rates, credit ratings, and the timing of cash generation. The relevant investor checks include the amount and timing of new issuance, maturities, coupons, ratings, and refinancing needs—not just the annual proceeds figure. Debt proceeds are corporate financing, not proof that a particular borrowed dollar was assigned to a specific data center.
Equity and strategic capital
Issuing equity or accepting strategic investment can fund growth without scheduled interest payments. The trade-off is that issuing shares may dilute existing shareholders, while a strategic investment can come with commercial or governance considerations. J.P. Morgan notes that equity financing is becoming more prominent alongside debt as capital expenditure grows.
Equity financing is not automatically a sign of financial distress: it may be a deliberate way to share the cost or risk of a large build-out. Nor is it cost-free to shareholders. Investors should ask what ownership dilution or other terms are involved, what capacity the capital is intended to support, and whether the company is choosing external capital while preserving cash for other priorities.
Leases
Leasing allows companies to secure data centers, colocation space, or equipment without buying every asset outright. Lease payments can extend over many years. In addition to recognized lease liabilities, companies disclose some leases that have been signed but have not yet commenced. Those commitments can matter economically before the facility is available and before the lease appears as a commenced liability.

Meta reported approximately $103.77 billion of leases not yet commenced at that date, mostly for data centers, colocation, and network infrastructure. At September 30, 2025, Microsoft reported $106.2 billion of additional leases, primarily for data centers, that had not commenced. These are company-specific disclosures at different reporting dates; they are not a directly comparable measure of current debt or cash already spent.

Power and infrastructure contracts
A data center needs more than a building and computing equipment. Power arrangements and other infrastructure contracts can secure capacity, but may also create long-lived payment obligations. Alphabet disclosed a power-purchase agreement in January 2026 expected to result in $9.9 billion of payments from 2027 through 2047. If specified conditions are not met, the arrangement could instead result in a possible payment of approximately $3.5 billion and ownership of generating assets.
This example shows why an investor should read the terms of a material contract rather than count only current cash spending. The payment horizon, conditions, alternative outcomes, and asset ownership provisions can change the economic exposure. Contracted power can help address an important operating need, but the commitment still has to be weighed against expected facility use and the company’s ability to serve customers.
How much of the spending is off balance sheet?
There is no single figure in these disclosures that captures all AI infrastructure obligations outside recognized liabilities. Leases that have not commenced and future power or capacity contracts can represent substantial commitments, but they are not equivalent to cash already spent or to a single balance-sheet debt figure. Their accounting treatment and timing differ.

- Cash already spent: reported capital expenditures for the period, with attention to whether the company reports cash capex or another capex measure.
- Recognized obligations: existing debt and lease liabilities shown in the financial statements.
- Signed but not commenced leases: future lease commitments disclosed before the lease term begins.
- Other contractual commitments: power-purchase, take-or-pay, or infrastructure arrangements, including their conditions and possible alternatives.
Adding these categories into one headline total can mislead because they have different timing, accounting treatment, and conditions. Instead, investors can map when cash could be required and ask whether the associated capacity is likely to be ready and useful at that time.
What should investors watch in AI infrastructure spending?
1. Capex intensity and guidance
Track capital expenditures as a share of operating cash flow and revenue, and compare the trend across periods. Rising spending is not inherently negative if it builds productive capacity, but repeated upward guidance changes the amount of future cash the business must generate. Alphabet’s expectation of a significant increase in 2026 technical-infrastructure investment and Amazon’s expectation that 2026 cash capex would rise make forward guidance particularly relevant.

2. Cash remaining after investment
Free cash flow, commonly assessed as operating cash flow less capital expenditures, helps show the cash left before financing activity and shareholder distributions. Check the definition used by the company and avoid comparing figures that use different capex measures or reporting periods. Then account for buybacks, dividends, acquisitions, and debt service; a company can report strong operating cash flow while having much less flexibility after investment.

3. Debt capacity and financing terms
Review new borrowing alongside existing maturities, interest costs, ratings, and refinancing needs. A debt-proceeds figure describes capital raised during a period; it does not reveal the full cost of debt or whether future investment can be financed on similar terms. Companies with large spending plans may face a different risk profile if cash generation slows or capital markets become less favorable.
4. Lease and purchase commitments
Look beyond commenced leases to future commitments and the timing of payments. Read power and infrastructure contracts for minimum purchase requirements, conditions, termination provisions, or alternative outcomes. A signed commitment can constrain future choices even if it does not appear as current cash expenditure.
5. Utilization and monetization
Capacity must be put to work and earn enough to support operating costs, depreciation, and financing. Watch for evidence in cloud demand, contracted capacity, pricing, and AI-related revenue, while recognizing that the cited company disclosures do not provide a single standardized AI-only return metric. Cross-company comparisons therefore require judgment about what each company counts as infrastructure and how it connects that spending to revenue.
6. Power, construction, and equipment execution
Buildings and computing equipment only create value when they can be completed, connected to the grid, supplied with power, and used. Construction timelines, grid access, energy prices, and equipment availability can delay capacity or raise costs. If customer demand arrives later than capacity, the company may carry costs before it realizes the expected revenue.
7. Capital-allocation trade-offs
Infrastructure competes with buybacks, dividends, acquisitions, and strategic investments. Compare what management is prioritizing and whether the pace of investment leaves room to respond to changing demand. The issue is not that one use of cash is always superior; it is whether the expected return and risk of the chosen investment justify what shareholders and other projects give up.

How can investors compare companies without false precision?
Use the same set of questions for each company, but preserve differences in period, accounting measure, and business mix. A technically comparable-looking figure can describe a different thing: one company may report cash capital expenditures while another reports capital expenditures, and technical infrastructure may include more than AI data centers.
- Spending trajectory: Is capex accelerating, and what has management said about the next period?
- Cash coverage: How does operating cash flow compare with capex, and what remains before distributions and other commitments?
- Financing exposure: What are gross and net debt, interest costs, maturities, and new issuance?
- Future commitments: What leases have not commenced, and what power or capacity contracts could require future payments?
- Demand and returns: How are cloud or AI revenue, contracted capacity, utilization, pricing, and customer concentration developing?
- Delivery risk: Can the company secure power, equipment, and construction capacity on the timeline its spending assumes?
Keep the reporting date beside each figure and compare fiscal years only when their periods are clear. A higher capex number alone does not establish that one company is taking more risk, spending more exclusively on AI, or earning a better return. Those conclusions require context on cash generation, contractual obligations, demand, and execution.
Frequently Asked Questions
Does a company’s debt proceeds figure show how much it borrowed for AI?
No. Debt proceeds are a company-level financing figure and do not show that particular borrowed funds were ring-fenced for data centers. To understand the exposure, read issuance and maturity disclosures alongside the company’s investment and cash-flow reporting.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Can a cash-rich company still choose to borrow for infrastructure?
Yes. A company may borrow to preserve flexibility for other uses of cash or to align financing with a long-lived investment. The decision is best judged by its terms, repayment capacity, and competing capital needs rather than by the existence of borrowing alone.
Are data center spending figures the same as AI spending?
No. Company-reported capital expenditure and technical-infrastructure totals can cover broader cloud, networking, or fulfillment-related capacity. The disclosures cited here do not provide a standardized AI-only spending measure.
Should investors compare cash capex in one company’s annual report with another company’s capex total?
Only with care. Confirm the definition and reporting period first: cash capital expenditures and a broader capital-expenditure figure may not measure identical outlays, and fiscal years may end on different dates.
