AI agents do not need to speak in real time to collaborate. They can work in separate sessions—even on different machines—if each handoff leaves a durable record of the evidence, decisions, ownership, and next steps the other agent needs. In Seiji Nakaya’s account of one team’s pre-release workflow, two agents completed seven rounds of code review, rejected a design, removed a feature that should not have shipped, and produced a three-part series without a live channel between them. That is a useful example, not a controlled comparison: the lesson is about how to preserve work between sessions, not proof that asynchronous coordination is always better.

Do AI agents need to talk to each other?

No. Agents can collaborate asynchronously when a durable handoff carries the work forward. They do not need a shared conversation if the next agent can inspect the relevant inputs, reproduce the result, understand what has already been decided, and see who owns the next action.

In Nakaya’s account, the agents ran on different machines and in separate sessions. Neither could call the other, inspect its context, or send a message except by writing a durable record. The team nevertheless completed seven code-review rounds, rejected a design, removed a feature that should not have shipped, and created a three-part series. Those outcomes belong to this team’s reported pre-release work; they do not establish a general success rate or show that every task can be handled this way.

The distinction is between a conversation and a handoff. A conversation depends on participants being available together and can leave important decisions buried in a context window. A handoff makes selected information available to a later session, including one that starts with no memory of the earlier discussion. The goal is not to preserve every exchange. It is to preserve what the next agent needs to act responsibly.

How do asynchronous handoffs compare with live agent chat?

Neither method is universally better. Live conversation can shorten a discussion when ambiguity is costly or waiting is dangerous; durable records are useful when work spans sessions and decisions need to remain inspectable.

Coordination question Live conversation Durable handoff
Must both agents be available at once? Yes, for the exchange to happen live. No; the receiving agent can read the record later.
Does useful context survive a session ending? Not necessarily; decisions may remain in the context window. Yes, for the information that was deliberately recorded.
Can a later agent inspect the evidence? Only if the relevant evidence is carried into or preserved outside the conversation. Yes, when the handoff includes reproducible inputs, outputs, and the exact commit.
What happens when facts change? Participants can discuss the change, but the resulting decision still needs to be captured if later work depends on it. The record needs updating so the next session does not rely on stale status or conclusions.
Does it prevent two agents from editing the same file? A discussion can coordinate intent, but conversation alone is not an enforcement mechanism. A path claim is an advisory signal, not a lock; it cannot physically stop another process from writing.
How does it handle an incident where waiting is expensive? It can support quick, direct coordination. It preserves the outcome, but does not remove the cost of waiting for a later handoff.
What remains authoritative for committed code? Git remains the source of truth. Git remains the source of truth; branch protection, review, and CI enforce code quality.

The table describes coordination trade-offs, not measured performance. The account provides no independent benchmark, cost figure, or success-rate statistic with which to quantify a speed or quality advantage.

What should an AI-agent handoff contain?

A useful handoff lets the receiving agent check the prior work rather than merely inherit its conclusion. Include the failing input, observed output, exact commit, decision, and unresolved items; also state who owns the next action.

Use a compact, verifiable record

A practical handoff can be organized like this:

Task and owner: [who is doing what next]
Current status: [what is complete and what remains]
Reproduction: [failing input and steps to reproduce]
Observed result: [actual output or behavior]
Expected result: [what should happen]
Code reference: [exact commit and relevant path]
Decision: [what was decided, why, and its scope]
Open questions: [question, expected responder, and next trigger]
Next action: [specific action and owner]

These fields are a working format, not a requirement to create a long report for every change. Keep the record proportional to the risk and the amount of context the next agent would otherwise have to reconstruct. A small, self-contained task may need little explanation; a disputed design or difficult-to-reproduce failure needs enough evidence to be independently checked.

Separate observations from conclusions

Write down what happened before stating what it means. For example, preserve the input that failed and the output it produced, then record the interpretation and decision separately. This gives the next agent a way to challenge the conclusion without losing the underlying evidence.

Include the exact commit because a general statement such as “the fix is in” does not identify which code the decision refers to. If the work changes after the handoff, update the record or create a new one that points to the relevant revision. A stale note can be more misleading than no note if it appears current while describing earlier code.

Make uncertainty actionable

An open question should identify both the question and the expected responder. When it is answered, preserve the answer and remove the waiting state. That makes it possible to distinguish a decision that is settled from an issue that merely has not yet been addressed.

How should teams organize shared agent state?

Different kinds of information need different lifetimes. Nakaya’s four-shelf model separates durable decisions, changing work status, unanswered questions, and short-lived edit claims so that one shared record does not have to serve all four purposes.

1. Decisions: retain the rule and its rationale

A decision records what the team chose, why it chose it, and where the choice applies. Nakaya’s example is “Store monetary values as integer cents.” Keep the reason and scope with the rule, and retain a superseding decision when the rule changes. A decision may remain useful for months, unlike a status update about who is editing a file today.

2. Active work: name the owner and update progress

For each active item, record who is changing what, the current progress, and what remains. Update it when ownership or status changes. This shelf is not a substitute for the code itself: it tells a later session where work stands, while Git records committed changes.

3. Open questions: show what is waiting and for whom

Record the question and who is expected to answer it. When an answer arrives, preserve the answer and clear the waiting state. Without that transition, a later agent can mistake an answered question for an unresolved one—or overlook a question that still needs an owner.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

4. Edit claims: signal intent, not control

A claim on a path or file can tell other agents that someone is currently working there. Treat it as a short-lived advisory signal: it is not a lock and cannot physically prevent another process from writing to the same path. Its usefulness depends on keeping it current and removing or updating it when the work or owner changes.

Audit the records, not just the labels

For each shelf, ask where the information lives, who can change it, how it expires, and whether a fresh session can read it without reconstructing an earlier conversation. Those checks expose common design problems: a decision with no rationale, an abandoned task still marked active, a question that has no expected responder, or an edit claim that outlives the work it describes.

Keep code authority separate from coordination metadata. Git remains the source of truth for committed code; branch protection, review, and CI enforce code quality. A memory, task, question, or path claim can make work easier to coordinate, but it should not be treated as proof that code is correct or as a mechanism that controls writes.

How can you hand work from one coding agent to another?

Use a handoff that ends the current agent’s ownership clearly and gives the next agent a reproducible starting point. The practical sequence is to capture evidence, state the decision, assign the next action, and update the record when its status changes.

  1. Capture the current state. Record the exact commit, the relevant path, the failing input, and the observed output. Separate what is directly observed from the explanation or hypothesis.
  2. Write the decision and its scope. State what was accepted or rejected and why. If the decision replaces an earlier one, identify the superseding rule rather than leaving two apparently current instructions.
  3. Mark what remains open. List unresolved questions and name the expected responder. If nothing remains, say what completion means for this handoff.
  4. Assign ownership. Identify who or which agent takes the next action, and update the active-work record as ownership changes. Do not rely on an implied transfer.
  5. Make the next trigger clear. State what event or answer should cause work to resume. The receiving agent should be able to tell whether it should act now, wait for a response, or verify a condition.
  6. Reconcile the record with the work. When the next session makes a change or answers a question, update the relevant status and preserve the decision or answer that should outlive the task.

This sequence is deliberately focused on information transfer, not a particular product or repository setup. The record should be readable on its own and point to authoritative code state rather than pretending to replace it.

How do you prevent agents from colliding on the same files?

A path claim can reduce accidental overlap by making current edit intent visible, but it cannot prevent a collision. It is coordination metadata, not a lock or a substitute for the repository’s code controls.

For a claim to help, it needs an owner and a short useful lifetime. Record the path being touched, who is touching it, and enough status to distinguish active work from an abandoned claim. Update or clear the signal when ownership or status changes. Before beginning overlapping work, the next agent can inspect that signal and coordinate through the record.

There is an important boundary: a note that says a file is claimed cannot stop another process from writing to it. Use Git as the source of truth for committed code, with branch protection, review, and CI as the stated enforcement mechanisms for code quality. If two agents do produce competing edits, resolve them in the code workflow; the claim itself does not establish which change is correct.

When is direct conversation still the better choice?

Use live conversation when agents need to narrow an ambiguous problem quickly, negotiate a trade-off with many unknowns, or coordinate an incident where waiting is expensive. In those situations, the cost of delaying a clarification can outweigh the value of avoiding a live exchange.

Conversation should still produce a durable outcome when later work depends on it. Record the decision, objections, evidence, owner, and next trigger so a new session does not have to repeat the discussion or guess which proposal prevailed. The record is not a transcript for its own sake; it is the part of the conversation that should survive.

What does this workflow show—and what does it not show?

Nakaya presents the approach as a first-hand account of one team’s workflow, not a controlled comparison. The reported seven code-review rounds and three-part series show what that team says it accomplished under its particular pre-release conditions; they do not demonstrate that asynchronous coordination is faster, cheaper, or more reliable across teams.

The account also describes Vibsync as a shared brain for AI coding-agent teams, with memories for decisions and reusable knowledge, tasks for active work and ownership, asynchronous questions that move from waiting to answered, and path claims for current edits. That feature mapping illustrates how the four shelves could be represented in a product. It does not change the underlying division of responsibility: coordination records carry context, while Git remains authoritative for committed code and branch protection, review, and CI enforce code quality.

No independent benchmark, study, cost figure, or success-rate statistic is published in this account. Teams evaluating the approach should therefore judge it by whether their own records let a fresh session recover the evidence and ownership it needs, rather than treating a single team’s reported result as a universal comparison.

Frequently Asked Questions

Can agents on different machines use the same asynchronous workflow?

Yes, if both can access the durable records and the authoritative code reference. Nakaya’s account describes agents running on different machines, but it does not specify a particular storage or synchronization setup.

Does an edit claim guarantee that another agent will not change a file?

No. A claim communicates intent; it does not control a process or block a write. Treat it as a coordination cue, not as a concurrency-control guarantee.

Is asynchronous agent collaboration proven to improve productivity?

The account does not establish that. It reports one team’s pre-release outcomes, with no independent benchmark, controlled comparison, cost figure, or general success-rate statistic.
