Yes, a company that is not Google can become AI-first. The winning approach is not to train a giant general-purpose model. Select one or two business outcomes, redesign the workflows that produce them, and build repeatable capabilities for proprietary data, model access, governance, skills and measurement. Buy general-purpose models and infrastructure where they are commodities; invest your scarce capital in customer context, domain data, integration and distribution. Scale only when pilots show acceptable quality, economics, security and employee adoption.

What does it mean to be an AI-first company?

An AI-first company treats AI as part of how it creates and delivers value, not as a side experiment or a software subscription. Product strategy, operations, staffing, data management and risk controls are designed around where machine-assisted decisions can produce a measurable advantage.

That does not mean every employee uses a chatbot or every process is automated. An AI-first operating model puts humans and models into the right sequence: a model handles prediction, retrieval, classification or drafting; a person supplies judgment where context, accountability or empathy matters; and the workflow records outcomes so the system can improve.

Adoption also requires more than a model. The OECD identifies four prerequisites for small and medium-sized enterprises: connectivity; data, algorithms and compute; skills; and finance. A company missing any one of these may demonstrate an impressive prototype yet fail in production.

AI-first versus AI experimentation

Experimenting with AI Operating as AI-first
Runs isolated demos or grants access to a generic chatbot Chooses strategic outcomes and redesigns the complete workflow
Measures activity, such as prompts or licenses Measures cycle time, quality, margin, revenue and risk against a baseline
Leaves ownership unclear Assigns an executive sponsor, workflow product owner and domain accountability
Treats data, security and review as later tasks Builds data rights, evaluations, human escalation and incident response into the design
Assumes a successful demo will scale Uses explicit quality, cost, safety and adoption gates before expansion

Where should a non-Google company seek its AI advantage?

Your advantage is usually not the base model. General-purpose models are available from multiple vendors and can be replaced as quality, price or terms change. A defensible position comes from the combination of information and access that competitors cannot easily copy.

  • Customer context: interaction history, preferences, constraints and the language your customers actually use.
  • Proprietary data: clean, permissioned operational records, labels, outcomes and feedback loops.
  • Domain workflows: the sequence of decisions, exceptions, approvals and service-level commitments that make your business work.
  • Distribution: trusted channels, installed products, specialist sales teams and relationships that put an AI-assisted result in front of a user.
  • Execution knowledge: evaluations, integration patterns, controls and change-management practices that let you improve faster than rivals.

A practical advantage thesis might be: “Reduce claims-processing time by 30% while keeping audited error rates below the current baseline,” or “Improve qualified-sales conversion without increasing the compliance-review queue.” The thesis should name an outcome, a population, a baseline and a target before a team chooses a model.

How do you choose the first AI use case?

Start with one or two workflows where better information handling can change a material business result. Do not begin with a company-wide mandate to deploy a generic chatbot.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Score candidate workflows

List recurring information work across service, sales, finance, operations, product and support. Score each workflow against these questions:

  • Is the work frequent enough to produce meaningful volume?
  • Are inputs and desired outputs sufficiently consistent to evaluate?
  • Is there a clear business baseline, such as handling time, defect rate, conversion or forecast error?
  • Can the company legally use the required data?
  • Is there a feedback signal showing whether the result was correct or useful?
  • Can a human review consequential decisions without creating an unmanageable queue?
  • Would improvement matter to customers, revenue, cost or risk?

Prioritize a workflow with repeatable information work, measurable value and a manageable failure mode. A high-volume internal knowledge search may be a safer first release than an autonomous credit, medical or employment decision, even if the latter appears more exciting.

Map the current process before changing it

Document each handoff, decision point, system, data owner, approval and exception. Record where employees copy information, wait for another team, re-enter data, apply undocumented judgment or correct recurring errors. This map prevents a common failure: adding a model to one step while leaving the surrounding delays and incentives untouched.

Do you need to build your own AI model?

Usually, no. Most non-Google companies should buy or partner for foundation models and infrastructure, then build the context, retrieval, workflow integration, evaluation, security and user experience that make those models useful in their domain.

Training a foundation model requires unusual volumes of data, specialized talent, compute and capital. A custom model can make sense when a company has a distinctive data asset, strict latency or deployment requirements, a large and stable workload, or a capability central enough to justify long-term research. Even then, begin by proving that the differentiated data or task—not the prestige of owning a model—creates economic value.

Build, buy or partner?

Approach Best fit Strengths Trade-offs to test
Packaged tool Common tasks with limited differentiation, such as summarization or basic classification Fast deployment, established support and lower initial engineering effort Less control over behavior, data handling, roadmap and workflow fit
Partner implementation Complex integration, regulated operations or a team that needs specialist capacity Faster access to architecture and delivery expertise Transfer of knowledge, vendor dependence, ongoing fees and accountability must be explicit
Internal application layer Workflows where proprietary context, integration or user experience is the differentiator Control of evaluations, orchestration, data access and reusable components Requires product, data, security and operations capability
Custom model research Large, stable and strategically unique workloads with proven data advantage Potential control over latency, specialization and deployment High compute, talent, maintenance and evaluation burden

Compare options on strategic differentiation, data control, integration effort, time to value, total cost, reliability and evaluation burden, privacy and security, vendor dependence and reuse across workflows. The right answer can differ by workflow: a packaged component for one task and an internally owned application layer for another.

What data and architecture must be in place?

Inventory the data needed for the target workflow before selecting a vendor. Identify the owner, permitted purpose, retention period, geographic restrictions, quality problems and fields that contain personal, confidential or regulated information.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use a practical application architecture

  1. Source systems: connect the records that contain authoritative customer, product, transaction or policy information.
  2. Data preparation: remove duplicates, preserve provenance, define access controls and create labels from verified outcomes.
  3. Retrieval and context: supply the model with the current, permission-checked information it needs rather than expecting its general training to contain private facts.
  4. Model layer: route tasks to an approved model according to quality, latency, privacy and cost requirements.
  5. Workflow integration: place the result inside the system where employees act, with clear sources, confidence indicators and escalation controls.
  6. Evaluation and monitoring: compare outputs with representative cases, production outcomes and human overrides; log versions so changes can be investigated.

Keep the model replaceable. Version prompts, retrieval rules, application code and evaluation sets separately so a new model can be tested without rebuilding the business process.

Who should own an AI transformation?

Assign an executive sponsor who can resolve trade-offs across functions and a cross-functional product owner who is accountable for the workflow outcome. Give that team authority over data access, evaluation, user experience and rollout; an advisory group without decision rights will not remove bottlenecks.

Core responsibilities

  • Executive sponsor: links the use case to strategy, funds the work and decides whether to stop or scale.
  • Workflow product owner: owns requirements, baseline metrics, backlog, adoption and business results.
  • Domain experts: define correct decisions, exceptions, acceptable explanations and review rules.
  • Data and engineering: build integrations, retrieval, quality checks, observability and release controls.
  • Security, privacy and legal: approve data use, vendor terms, access, retention and incident procedures.
  • Operations and frontline users: test realistic cases, report failures and redesign handoffs.

Create a small governance group covering security, privacy, legal, risk and operations. It should maintain an approved-use policy, vendor-review checklist, model and application inventory, incident path and change-approval rules. Governance is a scaling mechanism: McKinsey’s 2025 findings associate workflow redesign and governance with value capture, while experimentation alone does not establish business impact.

How should you run an AI pilot?

A pilot is a controlled decision experiment, not a showcase. Define the pass conditions before users see the system and test on representative cases, including difficult and adversarial examples.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Name the users and workflow boundary. State who may use the feature, for which tasks and which decisions remain outside its scope.
  2. Record the baseline. Capture current cycle time, quality, cost, volume, employee effort and customer result for a comparable period.
  3. Set quality thresholds. Define acceptable accuracy or groundedness, citation requirements, escalation rates and maximum serious-error frequency.
  4. Set an economic ceiling. Include model usage, integration, review labor, support, security work and any displaced or added software cost.
  5. Define human review. Specify when a person must approve, correct, reject or escalate an output and how that action is recorded.
  6. Complete privacy and security checks. Test access boundaries, sensitive-data handling, retention, logging and vendor commitments before production data is used.
  7. Run a representative evaluation. Maintain a fixed test set, sample live cases, categorize failures and compare versions rather than relying on anecdotal praise.
  8. Choose a stop, iterate or scale decision. Document the evidence, unresolved risks, owner and next review date.

Failure categories to log

  • Wrong or unsupported answer
  • Missing or stale source information
  • Overconfident output that should have escalated
  • Privacy, authorization or prompt-injection failure
  • Workflow integration or latency problem
  • User misunderstanding, workarounds or refusal to adopt
  • Cost above the approved ceiling

Do not claim a guaranteed return from a pilot. Surveys can show adoption patterns and reported impact, but only your baseline and controlled operating data can establish the economics of your workflow.

How do you prepare employees for AI-first work?

Employees need training in task redesign, verification, privacy, secure tool use and domain-specific prompting—not just a demonstration of features. Explain which work is changing, which judgment remains human, how performance will be assessed and how to report an error without fear of blame.

In the OECD/BCG/INSEAD 2025 survey, nearly three-quarters of enterprises in both surveyed sectors relied on employee training for AI adoption, and more than 60% hired staff to help develop AI technologies. Almost 86% of surveyed US enterprises also carried out some level of internal R&D for their own AI use. These figures describe surveyed enterprises, not a promise that any particular training mix will work for your company.

Make learning part of the workflow

  • Provide short, role-specific exercises using sanitized examples.
  • Require users to verify sources, calculations and policy-sensitive claims.
  • Show how to redact or avoid confidential information in unapproved tools.
  • Create a visible feedback channel with response owners and service levels.
  • Recognize useful corrections and process improvements, not merely higher tool usage.
  • Train managers to adjust goals and staffing as automation changes task volume.

What should AI governance cover?

Governance should match the consequence of a failure. A low-risk drafting assistant can have lighter controls than a system that affects eligibility, pricing, safety or employment, but every production system needs an accountable owner and a way to stop it.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Minimum control set

  • Use-case register: purpose, owner, users, data categories, model or vendor and risk tier.
  • Data controls: lawful purpose, least-privilege access, retention, deletion and provenance.
  • Evaluation record: test-set composition, quality results, bias or subgroup checks where relevant and approval date.
  • Human accountability: review thresholds, appeal path and named decision maker.
  • Security: authentication, secrets management, prompt-injection defenses, logging and abuse monitoring.
  • Change management: versioning, regression tests and approval when a model, prompt, data source or workflow changes.
  • Incident response: detection, containment, customer or regulator notification rules, root-cause analysis and rollback.
  • Vendor oversight: service levels, data-use terms, subprocessor visibility, portability and exit plan.

Publish a simple internal policy that distinguishes approved tools, restricted data and prohibited uses. A policy that employees cannot understand or follow will push work into unsanctioned tools rather than reduce risk.

How do you measure AI ROI and risk?

Measure financial and operational outcomes against the pre-AI baseline, while reporting user sentiment and pilot activity separately. A high adoption rate does not prove value; a low override rate may indicate either excellent quality or that users stopped checking outputs.

Dimension Example measures Interpretation
Business result Revenue contribution, margin, conversion, retention, forecast error Shows whether the strategic outcome moved
Process performance Cycle time, throughput, first-contact resolution, defect rate Shows how the workflow changed
Quality and safety Groundedness, serious-error rate, override rate, complaints, privacy incidents Shows whether speed came at an unacceptable cost
Adoption Eligible-user activation, sustained use, completion, feedback volume Shows whether people can and will use the design
Economics Model and infrastructure cost, review labor, support, avoided cost Shows contribution after the full operating cost

Use a contribution calculation that includes engineering, data preparation, evaluation, governance, training, support, review labor and vendor charges. Report enterprise-level financial impact separately from local productivity estimates. In McKinsey’s 2025 survey, 39% of respondents reported EBIT impact at the enterprise level; that is a survey result, not a benchmark your company should assume.

Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Support on Ko-Fi

How should a company scale beyond its first pilot?

Scale by building an operating system of reusable controls and components, not by launching dozens of disconnected projects. Standardize model evaluation, data-quality checks, prompt or application versioning, monitoring, incident response, vendor review and change management.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A reusable scaling sequence

  1. Move the first workflow into a supported production service with an owner and service-level targets.
  2. Extract reusable connectors, retrieval patterns, identity controls, evaluation harnesses and logging.
  3. Choose the next workflow only when it shares enough data, users or controls to benefit from those components.
  4. Re-test quality and risk for the new domain; reuse infrastructure, never uncritically reuse assumptions.
  5. Review the portfolio quarterly: value delivered, cost, incidents, adoption and whether each system still supports strategy.

McKinsey reported in 2025 that nearly two-thirds of respondents said their organizations had not yet begun scaling AI across the enterprise. That gap is a reminder that a successful demo is an early milestone, not evidence of organizational maturity. Another McKinsey finding—62% of respondents reporting at least some experimentation with AI agents—shows interest, not proof that autonomous agents are safe or economical for your workflows.

What does a practical 90-day plan look like?

A short, bounded program can establish whether your company has a credible path without pretending that transformation is complete.

Days 1–30: choose and baseline

  • Name the executive sponsor and workflow product owner.
  • Select one outcome and document the current process, data rights, baseline KPIs and failure modes.
  • Set a risk tier, approved data sources, human-review rule and pilot budget.
  • Compare packaged, partner and internal implementation options.

Days 31–60: build and test

  • Prepare representative evaluation cases and verified reference answers or outcomes.
  • Integrate the smallest useful experience into the existing employee or customer workflow.
  • Train a limited user group and record corrections, overrides, latency and cost.
  • Run privacy, security and adversarial tests before expanding data access.

Days 61–90: decide and institutionalize

  • Compare results with the baseline and the predefined quality and cost gates.
  • Interview users and affected customers or partners where appropriate.
  • Choose stop, iterate or scale; document the decision and unresolved risks.
  • If scaling, assign production support, monitoring, version control, training and a review date.

What mistakes keep companies from becoming AI-first?

  • Starting with a tool: a license cannot substitute for an outcome, workflow owner or baseline.
  • Automating a broken process: the model may make an inefficient handoff faster without removing it.
  • Building a model for prestige: owning a model is not the same as owning a defensible advantage.
  • Ignoring data rights: inaccessible, stale or unauthorized data will undermine both quality and trust.
  • Skipping evaluation: a compelling demonstration can conceal systematic failures on ordinary cases.
  • Measuring prompts instead of value: activity metrics cannot establish revenue, quality or cost improvement.
  • Leaving governance until launch: late privacy or security findings can force an expensive redesign.
  • Underfunding adoption: employees need training, feedback routes, revised incentives and time to change tasks.
  • Scaling too many pilots: a portfolio of unowned experiments creates cost and risk without compounding capability.

How mature is the typical company today?

Most organizations are earlier in the journey than their announcements suggest. McKinsey reported that almost all companies invest in AI, but only 1% consider themselves mature, with leadership identified as the largest barrier to scaling. Treat that as a leadership and operating-model challenge: executives must choose priorities, fund the unglamorous data and integration work, and make stop-or-scale decisions based on evidence.

A non-Google company does not need Google-scale compute to compete. It needs a sharper advantage thesis, better knowledge of its customers and workflows, disciplined use of external models, accountable governance and a measurement system that turns each deployment into reusable capability.

Frequently Asked Questions

How much should a small company budget for its first AI project?

Set a fixed pilot ceiling that includes integration, data preparation, evaluation, training, review labor, security and model usage—not just the subscription price. Approve expansion only when measured benefit and risk results justify a new budget; the evidence does not support a universal percentage of revenue or a guaranteed return.

Which AI roles should a mid-sized company hire first?

Start with a workflow product owner who understands the business, a data or integration engineer, and a domain expert who can judge correctness. Add specialist research talent only when repeated workflows and validated economics show that a custom model or advanced optimization is the bottleneck.

How can we protect confidential information when employees use AI tools?

Define approved tools and data classes, enforce identity and least-privilege access, and block sensitive fields from unapproved services through technical controls where possible. Log usage, train employees on redaction and escalation, and review vendor retention and data-use terms before connecting private systems.

Should we deploy AI agents before simpler assistants?

Use the least autonomous design that can meet the outcome. An agent that takes actions across systems needs stronger authorization, testing, rollback and monitoring than a retrieval or drafting assistant, so earn that complexity through evidence from narrower workflows first.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What should the board see in an AI update?

Report the portfolio by business outcome, baseline and current result, full operating cost, adoption, serious errors, privacy or security incidents, and decisions needed from leadership. Separating verified enterprise impact from experiments and user sentiment prevents optimistic activity reports from masking weak economics or rising risk.
