A useful game production stand-up aligns the team on one near-term goal, surfaces progress that affects other disciplines, identifies today’s handoffs, and assigns action for blockers. In a formal Scrum team, the Daily Scrum is a 15-minute event for the developers creating the Increment; it inspects progress toward the Sprint Goal and produces an actionable plan for the next day. A studio using another process can keep the same coordination purpose without claiming that every Scrum rule applies.
What is the purpose of a game production stand-up?
The meeting exists to improve the team’s next-day plan, not to collect a manager-by-manager status report. Every update should help teammates answer four practical questions: Are we moving toward the shared production goal? What changed since the last check-in? What work or handoff matters next? What is blocked, and who will help?
For Scrum teams, the shared reference point is the Sprint Goal. The 2020 Scrum Guide states, “The Sprint Goal is the single objective for the Sprint.” That means a developer can be busy all day and still need to raise a concern if the work does not move the goal forward. Conversely, a small decision or newly testable build may deserve attention because it changes what another discipline can do next.
Call a non-Scrum studio meeting a production stand-up or daily production check-in. The format can be adapted to the project’s cadence, time-zone coverage, and production phase.

What should you include in the agenda?
Use the following sequence as a practical 15-minute agenda. It is a set of prompts, not a script that every studio must follow.
-
Start with the goal and near-term deliverable
Name the Sprint Goal or the production outcome the team is working toward. Make the goal concrete enough to guide choices: a playable encounter ready for review, a milestone build with a defined feature set, or a content package that another discipline can integrate. In Scrum, judge updates against the Sprint Goal rather than against a list of individual activities.
-
Share meaningful progress
Ask, “What changed that teammates need to know?” Useful answers include completed work that is now available to another discipline, a newly testable build, a changed design decision, or an issue that alters the current plan. A complete task diary is less useful than a short update about a dependency or a decision.

Please review EULA and Privacy policy. For Scrum, distinguish work in progress from a usable, verified Increment that meets the team’s Definition of Done. Saying that a task is “finished” does not by itself establish that it satisfies the quality standard.
-
Set today’s priority and handoffs
State the work that matters next, who depends on it, and what must be delivered or reviewed. Ask, “What needs a handoff today?” Game production often crosses discipline boundaries: design may need to approve an attack cue before animation and audio can finish, or testing may need a build before it can verify a fix.
Collaboration and dependencies are legitimate Daily Scrum topics. Keep the update specific: name the receiving discipline, the expected artifact, and the person responsible for making the handoff.
-
Surface blockers and emerging risks
Ask, “What’s blocked?” A strong blocker statement includes the obstacle, its effect on the shared goal, and the help or decision requested. For example: “The encounter cannot enter test until the damage values are approved; I need design to choose between the two proposed values today.”

Do not turn the stand-up into a debugging session or a design review. Record the issue, assign someone to pursue it, and move detailed diagnosis to a follow-up with the relevant people.
-
Close with ownership and the next action
Confirm who will pursue each blocker or handoff, what they will do next, and whether a short follow-up conversation is needed. Update the team’s existing board or task record so the plan remains visible. Creating a second status document usually makes ownership harder to find.
How do you make the prompts specific to game development?
Use the project’s actual artifacts and dependencies rather than a universal checklist. The following prompts fit common game-team work while remaining adaptable.
- Is a playable build, level, encounter, or feature ready for another discipline to inspect?
- Is art or audio waiting for a design decision, technical implementation, or approved reference?
- Is testing waiting for a build, test data, or a reproducible fix?
- Did a discovered issue change the Sprint Goal, milestone risk, or order of work?
- Does an upcoming review need an owner, a decision, or a prepared build?
- Which dependency will delay another discipline if it is not handled today?
Tailor the prompts to the production phase. Early development may center on playable slices and technical spikes; content production may center on asset readiness and integration; a stabilization phase may center on verified fixes and build quality. These are examples, not claims that every studio tracks the same artifacts.
Illustrative cross-discipline update
“The new encounter is in the build for review. Today I’m handing the animation timing to design. I need a decision on the attack cue before audio can finalize its pass; Maya and I will resolve that after this check-in.”
This example is useful because it names a tangible result, a same-day handoff, a dependency, a requested decision, and an owner. The amount of activity described is less important than the coordination it enables.
Should the team use a board walk or person-by-person updates?
Choose the structure that exposes shared dependencies fastest. The 2020 Scrum Guide allows developers to choose the Daily Scrum structure as long as it remains focused on the Sprint Goal and produces an actionable plan. A board walk is often better when work moves between disciplines; a round-robin can be simpler for a small team with few dependencies.

| Format | Best fit | Strength | Risk to manage |
|---|---|---|---|
| Board walk | Teams with many handoffs or work in progress | Makes blocked items, queues, and ownership visible in context | Can become a ticket-by-ticket reading if the group does not focus on the goal |
| Person-by-person updates | Small teams with relatively independent work | Simple participation pattern that is easy to facilitate | Can produce disconnected status reports and hide dependencies |
| Short discussion of blocked work | Teams facing a few urgent impediments | Directly concentrates attention on what threatens the goal | Detailed problem-solving may need to continue with a smaller group afterward |
Harvard Bonin’s account of game production describes using a tactile board alongside software; his preference was, “I personally prefer keeping it tactile instead and using the software in conjunction.” That is a practitioner preference, not a universal rule. Use the medium that keeps the current plan and ownership visible to the people doing the work.
Who should attend a formal Daily Scrum?
In Scrum, the Daily Scrum is for the developers. “Developers” means everyone creating any aspect of the Increment, not only programmers; it can include artists, designers, technical staff, and testers when they are part of that work.
The Product Owner orders backlog work, while the Scrum Master helps the team remove impediments. A producer may facilitate, coordinate follow-ups, or maintain production visibility, but should not turn the event into a manager-by-manager inspection. The Scrum Alliance describes the daily scrum plainly: “The daily scrum is not a status meeting or status report.”
When several teams have interdependent work, do not automatically put every contributor into one oversized meeting. A separate cross-team coordination practice can handle shared risks while each team keeps its own focused stand-up.
What should happen after a blocker is raised?
The stand-up should expose the obstacle and establish ownership; the people closest to the problem should resolve it outside the full-team timebox. Put the follow-up on the existing board or task record with enough information for others to see its status.

- Name the requested help: specify the decision, access, review, bug reproduction, or resource needed.
- Assign an owner: one person pursues the next action even when several people will help.
- Choose the follow-up group: invite only the disciplines needed for diagnosis or decision-making.
- Return the result to the board: record the decision, new owner, or changed plan where the team already tracks work.
The Daily Scrum is not the only chance to raise a blocker. If an impediment appears between meetings, surface it immediately through the team’s normal communication channel rather than waiting for the next stand-up.
How should remote and distributed teams run the meeting?
Use a live check-in when working hours overlap enough for timely decisions. When time zones prevent that, asynchronous updates can work if the team still has a clear way to assign owners, ask for decisions, and escalate urgent blockers.

| Mode | Use when | Minimum practice |
|---|---|---|
| Live | Most contributors share working hours | Keep the goal, board, handoffs, and blockers visible; move deep discussion to follow-ups |
| Asynchronous | Working hours overlap too little for a reliable shared meeting | Post progress, today’s priority, dependencies, and blockers in a shared record, then identify when decisions will be made |
| Hybrid | A core group overlaps while some contributors work elsewhere | Publish the same board-based plan to attendees and absentees, with named owners for questions that cannot wait |
Board preparation matters in either mode. Filter the board to the current goal or production area, make blocked items obvious, and ensure the follow-up owner is visible. Software can support that record, but no particular product is required by Scrum.
What are the most common stand-up mistakes?
- Reading every ticket: replace a task diary with progress, dependencies, and decisions that affect teammates.
- Using three rigid questions as the objective: the traditional “yesterday, today, blockers” pattern is optional; goal-focused coordination is the requirement for a formal Daily Scrum.
- Letting the meeting become a review: a showcase, detailed bug triage, or design debate belongs with the people who need to resolve it.
- Confusing activity with an Increment: work is not Scrum “done” until it meets the Definition of Done and is usable and verified.
- Leaving blockers ownerless: a problem without a named next action will usually reappear at the next check-in.
- Inviting everyone by default: split cross-team coordination from the team event when the group becomes too large to make a useful plan.
- Creating a competing status document: update the board or task record the team already uses.
- Treating 15 minutes as an industry average: 15 minutes is the formal Scrum timebox specified by Ken Schwaber and Jeff Sutherland in the 2020 Scrum Guide, not a measured performance statistic. A non-Scrum studio can choose another cadence, provided the meeting still produces useful coordination.
What does a complete stand-up output look like?
By the end, the team should have a confirmed or changed next-day plan. That plan should make the current goal, today’s priorities, critical handoffs, blockers, and follow-up ownership visible. If nothing changed, the team should still be able to state what it will do next and what evidence will show progress.

FAQ
Do artists and testers count as Scrum developers?
Yes, when they create or verify part of the Increment, the Scrum term “developers” includes them. The role name is about contributing to the product outcome, not holding a programming job title.
Is a 15-minute stand-up required for every game studio?
No. The 15-minute limit applies to the formal Scrum Daily Scrum. A studio using another process can set a different cadence, but should preserve the meeting’s purpose: inspect progress toward a shared goal and make the next plan actionable.

What if nobody has a traditional “yesterday” update?
Report a changed decision, newly testable result, dependency, or next action instead. A stand-up can be useful even when no task was completed, provided the team learns what affects the goal and who will act next.

Should a blocker be solved before the stand-up ends?
Usually not. State its impact and requested help during the team check-in, then continue diagnosis or decision-making with the smallest group that can resolve it.
How can a distributed team avoid missing urgent decisions?
Give each blocker an owner and a stated follow-up point in the shared record. If asynchronous updates cannot support the required decision speed, create a short live overlap for the affected people rather than forcing the entire distributed team into a permanent meeting.
